You can run encoder software on a Google Cloud virtual machine (VM) to send prerecorded sermons to a YouTube Live stream around the clock. First confirm your channel can go live, then connect an encoder to YouTube using the stream URL and private stream key, configure it to YouTube’s ingest recommendations, and test playback and recovery before relying on it. A VM does not guarantee uninterrupted streaming; sizing and cost depend on your media, encoding workload, region, and resilience needs.

What you need before setting up the VM

  • A YouTube channel eligible for live streaming and a live stream created in YouTube Live Control Room.
  • Recorded sermon files available to the encoder on the VM.
  • Encoder software capable of sending the media to YouTube Live. YouTube lists OBS as open-source software for streaming and recording, though the exact encoder and configuration are your choice.
  • A Google Cloud project, VM, storage for the sermon library, and outbound network access to YouTube.
  • A plan to monitor the feed and respond if the encoder, VM, network, or YouTube connection fails.

This setup relays prerecorded files; it does not require a camera or dedicated hardware encoder. YouTube’s encoder guide also lists Gyre for 24/7 streaming of prerecorded videos: YouTube’s encoder guidance. Check any service’s current features and terms before choosing it.

Make sure the channel can go live

YouTube says a channel must be verified and must not have had live-stream restrictions in the previous 90 days. Enabling live streaming for the first time can take up to 24 hours, so check that the feature is active before building your continuous setup. See YouTube’s live-streaming eligibility guidance.

Create the YouTube Live stream and protect its key

  1. Open YouTube Live Control Room and create or schedule a stream.
  2. In the stream settings, select the stream URL and stream key for the encoder. You can use a custom reusable key where available in those settings.
  3. Configure the encoder with the URL and key. Use the RTMPS URL shown in Live Control Room if your encoder supports it; RTMPS is RTMP protected with TLS/SSL.
  4. Keep the key private. YouTube describes stream keys as “like your YouTube stream’s password and address.” Do not put one in a public script, shell history, logs, source control, or screenshots. If it is exposed, replace or reset it in YouTube’s stream settings and update the encoder.

Use YouTube’s current instructions for managing live-stream settings and connecting an encoder; console labels can change.

Prepare Google Cloud networking and storage

Put the sermon files somewhere the encoder can read them, such as storage attached to the VM, and allow outbound connectivity to YouTube. Google Cloud supports assigning a VM an external IP or using Cloud NAT for IPv4 outbound access when the VM has no external IP. The right network design depends on your project and security requirements; follow the current external IP documentation or Cloud NAT documentation.

Choose the VM only after deciding whether the encoder will merely relay already encoded files or transcode them. Transcoding adds compute demand; resolution, frame rate, codec, bitrate, library size, and region also affect resource choices. The available guidance does not establish one machine type that suits every sermon stream.

Set encoder output to YouTube’s ingest recommendations

Use YouTube’s current encoder table for the selected codec, resolution, and frame rate rather than guessing. For 1080p at 30 frames per second, YouTube recommends 10 Mbps for AV1 or H.265 and 14 Mbps for H.264. YouTube recommends constant bitrate (CBR) and a two-second keyframe interval; do not exceed four seconds. See YouTube’s encoder settings and bitrates for other formats and current recommendations.

Make sure the media, encoder output, and stream configuration agree on resolution, frame rate, and codec. If you are relaying existing files rather than transcoding, avoid assuming the VM should re-encode them: re-encoding changes the workload and can affect the resulting quality. Test the actual path end to end.

Start privately, test, then run continuously

  1. Start the encoder with the selected sermon media and connect it to the YouTube stream.
  2. Check the Live Control Room preview for picture, sound, and stream health before making the stream public or relying on it.
  3. Verify playback and access from a viewer’s perspective, including any visibility or scheduling settings you chose.
  4. Test the recovery plan: determine how you will detect a stopped encoder or dropped YouTube connection, restart the stream, and confirm that playback resumes.
  5. Where you use local archives, check that files are intact and growing as expected. YouTube recommends testing and ongoing quality checks, including failover where applicable; see its streaming quality guidance.

A successful initial test is not proof of uninterrupted future delivery. A continuous service needs monitoring and a practical way to recover from process, VM, network, or ingest failures.

Estimate the full Google Cloud bill

Google Cloud lists VM-to-YouTube data transfer as no charge in its network pricing information, but that is only one traffic category—not the full cost of a deployment. VM compute, disks, IP addresses or NAT, and other resources can still be billed. Estimate the actual configuration and region with Google Cloud’s pricing calculator and check current network pricing.

Google Cloud’s sustained-use-discount documentation says an e2-micro VM equivalent to the total hours in the current month is covered by Always Free use, and that Always Free use does not receive sustained-use discounts. Eligibility and terms can vary; verify them in the current sustained use discounts documentation. Do not treat this as a quote for a continuously running sermon setup: disk, network resources, region, and eligibility still matter.

Common problems and what to check

  • You cannot start a live stream: check channel verification, restrictions in the prior 90 days, and whether first-time live-stream activation has completed.
  • The encoder will not connect: confirm the stream URL and key match the Live Control Room settings, the key has not been reset, the VM has outbound access, and the encoder supports the chosen RTMPS endpoint.
  • The preview has no sound or picture: inspect the source file and encoder input, then confirm the output codec, resolution, frame rate, and audio are compatible with the settings you selected.
  • The stream is unstable or reports poor health: check available VM resources, outbound connectivity, and whether the configured bitrate and keyframe interval match YouTube’s current recommendations for the chosen format.
  • The stream stops after a failure: inspect encoder and VM status, then test the restart and reconnection procedure rather than assuming the stream will resume automatically.
  • The bill is higher than expected: review compute hours, storage, address or NAT resources, and the selected region separately; no-charge transfer to YouTube does not make those resources free.
