The concat demuxer works best when the files have matching streams, codecs and time bases. The example below makes one shuffled pass; it ends when the list ends, so a continuous service needs a tested restart-and-reshuffle loop.
Before you start
- Confirm the church’s YouTube channel can live stream, then create or schedule the event in YouTube Live Control Room.
- Install an FFmpeg build with the required input and encoder support, including
libx264for the example below. FFmpeg options and available encoders can vary by installed build. - Put only the sermon video files you intend to stream in a dedicated folder. Keep the generated playlist elsewhere so it cannot be added to itself.
- Check that the church has the rights to stream every element in the recordings, including sermon video, slides, music and other included material.
The commands use Bash and GNU find and shuf, commonly available on Linux. On macOS, install GNU coreutils or substitute a platform-appropriate shuffle method, such as sort -R. This is an implementation example, not a tested command: adapt and test it with your archive before scheduling a broadcast.

Check whether the sermon files can be joined directly
FFmpeg’s concat demuxer reads files in the order listed, but the no-re-encode approach expects compatible inputs with matching streams, codecs and time bases. A folder of MP4s is not necessarily uniform just because the filenames share an extension. Mixed frame rates, audio layouts, codecs or stream structures can cause errors or bad transitions.

- If the files match, the concat demuxer can join them without re-encoding.
- If they differ, normalize them to consistent files first, or use an approach that decodes and re-encodes the material consistently. Validate transitions and audio before going live.
- Do not assume that changing the output encoder alone fixes incompatible concat inputs.
Create a shuffled playlist and send it to YouTube Live

Prepare the event and destination
In YouTube Live Control Room, create or select the live stream and copy its server URL and stream key. YouTube describes stream keys as password-like. Do not place a real key in a shared script, public repository, chat or screenshot. Prefer RTMPS when available; YouTube recommends it for encrypted transport.

Build the concat list in random order
Save the following as a Bash script and replace the sermon directory. The simple quoting in this example assumes filenames contain no line breaks or single quotes.

The playlist is temporary and outside the sermon directory. For paths with unusual characters, use a robust concat-demuxer quoting implementation or rename files to a controlled naming scheme and test it separately. -
Set the encoder and start the stream
Append this to the script, or run it after playlist creation. Enter the RTMPS destination and key supplied by Live Control Room when prompted.

The example encodes H.264 video at 30 fps with a two-second GOP, and AAC audio at 44.1 kHz and 128 Kbps. Its 6 Mbps video bitrate is within YouTube’s current H.264 recommendation of 5–14 Mbps for 1080p30, but it is illustrative—not a universal setting. Match resolution, frame rate and bitrate to the source material, current YouTube guidance and the upload connection’s sustained capacity. -safe 0allows absolute paths in the generated list. Use it only with a playlist you created from a trusted directory; do not feed untrusted list files to FFmpeg. -
Preview and verify before announcing the event
Check the preview in Live Control Room. Listen for audio, watch video and transitions, and monitor stream health and connection messages before telling viewers the stream is ready. YouTube advises testing before a live stream. Its current encoder guidance allows RTMP or RTMPS; H.264, H.265/HEVC or AV1 video; up to 60 fps; AAC or MP3 audio; and CBR encoding. It recommends a two-second keyframe interval, not over four seconds. For H.264 at 1080p60, its listed bitrate range is 6–17 Mbps; for stereo audio it recommends 44.1 kHz and 128 Kbps. These are YouTube configuration recommendations, not guarantees that a particular connection or archive will work.
Make the rotation continuous
The script above plays one finite shuffled list and then FFmpeg exits. For an unattended rotation, a supervisor can regenerate the shuffled playlist and restart FFmpeg after each pass. Build and test that restart behavior—including transitions, failures and key handling—before relying on it for a service stream. A restart loop should not be mistaken for a single endless FFmpeg playlist.
Choose settings that your connection can sustain
Bitrate needs to suit the resolution and frame rate, but a number inside YouTube’s range is not enough if the upload connection cannot sustain it. YouTube recommends 20% upload headroom and warns that connectivity interruptions can break a stream. Test with representative motion and audio, then monitor Live Control Room’s stream-health messages during the event. If the connection is unstable, reduce the target bitrate or output resolution rather than pushing the highest possible setting.

Rights and YouTube policy
Church ownership of a recording does not automatically establish permission for every piece of material in it. Confirm the church can stream the sermon video, slides, music and any other included content. YouTube’s live-stream help requires compliance with its Community Guidelines and Terms of Service; active copyright strikes or matches with other copyrighted live broadcasts can lead to live-stream restrictions. If YouTube reports a claim or policy issue, be ready to stop or replace the material.

FFmpeg reports concat or timestamp errors
The source files may not have matching streams, codecs or time bases. Inspect the archive, normalize files to a consistent format or use a decode-and-re-encode workflow, then test file boundaries before the event.
The generated playlist is empty or misses videos
The example scans only the directory’s top level and only files ending in MP4, MOV or MKV, case-insensitively. Confirm the path and extensions; add other formats deliberately only after verifying that FFmpeg can read them and that they are compatible with the chosen workflow.

The basic loop does not correctly handle every unusual path, especially names with single quotes or line breaks. Rename files to a controlled naming scheme or use and test robust concat-demuxer escaping.

YouTube says the stream settings are wrong or the preview is unhealthy
Check the selected server URL and stream key, encoder compatibility, keyframe interval, bitrate, frame rate and audio settings against current Live Control Room guidance. Verify the encoder is actually producing the configured output, and check the connection can sustain it with headroom.
The stream stops after the last sermon
That is expected: the list is finite. Add a tested supervisor that creates a fresh shuffled list and restarts FFmpeg if the rotation must continue.
The key may have been exposed
Reset it in YouTube’s stream settings and update the encoder configuration. Do not reuse a compromised key.
