How to Set Up Email Permissions for an AI Assistant Safely

By Freedom251 Team · · 12 min read

Give an AI assistant only the mailbox access and actions it needs for a defined job. Start with read-only access to a specific mailbox or folder, use a delegated user session when a person is present, reserve app-only access for genuinely autonomous services, and keep sending, deleting, rule management and other write actions disabled unless they are essential. Review the consent screen, obtain the right administrator approval, and schedule recurring access reviews because email content is untrusted and an OAuth grant can survive a password reset.

What safe email access looks like

Email integration is not one permission. It is a combination of identity, mailbox scope, data types and actions. An assistant might be able to search message headers, read full bodies, create drafts, send mail, change read status, move messages, delete content or manage rules. A connector that advertises all of those capabilities does not mean your workflow needs all of them.

Microsoft Learn describes the governing principle plainly: “Agents operate under a principle of limited scope.” Apply that principle to every connection:

  • Purpose: write down the task in one sentence, such as “summarize support messages from the shared support folder.”
  • Mailbox reach: choose one mailbox, a shared mailbox, selected folders or a small, explicitly justified set of mailboxes.
  • Data exposure: decide whether the assistant needs subjects and metadata, full message bodies, attachments, contacts or calendar data.
  • Actions: enable search and summarization first; add drafting, sending or modification only when the task cannot be completed without it.
  • Administration: identify who approves the app, who owns the workspace setting and who can revoke access.
  • Lifecycle: record the owner, purpose, granted scopes, approval date and next review date.

Permission approval and feature enablement are separate controls in some products. An administrator may approve Microsoft permissions while a workspace administrator independently decides which assistant actions are available. Treat both controls as part of the security boundary.

How do I give an AI assistant access to my email safely?

  1. Define the smallest useful job. Decide whether the assistant only searches and summarizes, prepares drafts for review, sends approved messages, changes message state, moves mail, manages rules or accesses a shared mailbox. Do not request send or write functions merely because a connector offers them.
  2. Choose the identity model. Use delegated access when an interactive assistant acts for a signed-in user. Consider an app-only identity only when an autonomous service must run without a user present; this model needs tighter mailbox scoping and stronger monitoring.
  3. Limit the resource. Prefer one mailbox or selected folders. For an autonomous Microsoft 365 agent, ask whether Exchange role-based access control (RBAC) can restrict it to one mailbox or a small mailbox set.
  4. Inspect the exact consent request. Confirm the tenant, publisher and application identity, then read every requested scope. If the request includes an action your job does not require, stop and narrow the configuration before approving.
  5. Keep action settings narrow. Turn on only the assistant actions that match the approved scopes. A read-only connection should not expose send, delete, move or rule-management controls.
  6. Connect the user account through the provider’s authorization flow. Do not give the assistant a mailbox password or create a shared password for automation.
  7. Test with a low-risk mailbox or folder. Confirm what the assistant can see and which actions are actually available. Check that a send or write attempt is blocked when those capabilities were intentionally disabled.
  8. Document and review. Put the app, scopes, mailbox, owner and review date in an access inventory. Revoke the authorization itself when the task ends or the app is no longer trusted.

Permission planning: match the capability to the task

Task Minimum practical capability Capabilities to leave disabled Risk to consider
Search and summarize messages Read access to the required mailbox or folder Send, delete, move, rules, read/write Message bodies and attachments may contain confidential or malicious instructions
Prepare drafts for a person Read plus draft creation, if the product separates it Automatic send, delete, rules A draft may include incorrect or sensitive content; require human review
Send approved replies Read and send, with an explicit approval step Delete, move and rule management unless required A prompt injection could try to make the assistant send to an attacker
Triage a mailbox Read/write only for the designated mailbox or folder Send and rules unless the workflow needs them Changing read status or moving mail can disrupt investigations and retention
Process a shared mailbox Existing delegated or folder-level access to that mailbox Access to unrelated personal mailboxes The assistant should inherit, not bypass, the user’s existing boundaries
Autonomous multi-mailbox processing App-only identity with narrowly scoped Exchange RBAC and explicit actions Tenant-wide mail access by default There may be no interactive user to notice misuse; logging and rapid revocation are essential

Delegated user access versus app-only access

Microsoft Entra distinguishes two execution models. In a delegated model, an interactive agent acts in the context of a signed-in user. The user’s mailbox permissions and the delegated scopes constrain what the agent can do. Microsoft’s guidance says, “Use delegated permissions when your interactive agent needs to act on behalf of a signed-in user.”

Application permissions are for an autonomous agent that runs without a user present. The app identity receives its own authorization and can be broader than a single user’s session, so the resource scope and action set must be designed explicitly. Do not choose app-only access simply because it is more convenient for a scheduled job.

Decision point Delegated user context Application (app-only) context
Who is present? A signed-in user or interactive session No user needs to be present while the service runs
Authorization basis User consent or administrator consent for delegated scopes, plus the user’s mailbox rights Administrator-approved application permissions
Best fit Personal assistants and workflows that act for one user Background processing that must run on a schedule or as a service
Primary control User, folder and delegated permissions Application scopes plus Exchange RBAC or equivalent resource scoping
Main failure mode The assistant can expose more of the user’s accessible mail than intended A broad app grant can expose many mailboxes without a user noticing

Microsoft 365 and Outlook: a safer setup sequence

1. Separate inbound and outbound permissions

Microsoft documents inbound options such as Mail.Read and Mail.ReadWrite, and outbound options such as Mail.Send or Mail.ReadWrite. These are examples of available permissions, not a recommendation to request them all. If the assistant only summarizes, start with the narrow read permission. Add write or send access only after you can explain the exact operation that needs it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Scope an autonomous agent to the required mailbox

For app-only processing, ask the Microsoft 365 administrator to use Exchange RBAC where supported so the identity can reach one mailbox or a small, named mailbox set. A tenant-wide application grant is not an appropriate default for a single-team summarization task. Verify the resulting scope with a test account and review the audit trail.

3. Review the Entra consent screen

In the documented Outlook integration flow, an Entra administrator confirms the correct tenant and the verified ChatGPT/OpenAI application, reviews the selected Microsoft permissions and then approves the selected request or cancels it. The confirmation screen may not provide a checkbox for each individual permission. Narrow the selection before opening that approval step; do not assume you can remove an unwanted scope at the final confirmation screen.

4. Configure workspace actions separately

Workspace administrators independently decide which supported Outlook actions are enabled. Permission approval alone does not connect an individual user account or turn on every action. After changing scopes, revisit the action settings and disable any action whose required permission was not granted. Recheck them when the product adds new actions.

5. Treat shared and delegated mailboxes as existing boundaries

Microsoft says Copilot Chat in shared or delegated Outlook mailboxes respects existing Outlook permissions and does not elevate access. Folder-level permissions are supported in that specific experience. Microsoft’s page also identifies several direct triage actions and sending on behalf as unsupported or planned there. Those limits apply to that product experience, not automatically to every Microsoft assistant or Outlook integration; check the current product documentation before relying on a particular action.

Google Workspace and Gmail: control the app, not the password

Use administrator app-access controls

Google Workspace Admin Help guidance says administrators can manage third-party app access and restrict high-risk Gmail scopes, including scopes that allow sending mail. The exact console labels and scope controls can change, so verify the current Admin console and the scopes displayed for the specific app before approving it. If the assistant only needs summaries, do not approve a sending scope.

For a domain-managed deployment, have the administrator identify the app, review its requested Gmail scopes, place it in the appropriate access category and test the result with a non-sensitive account. Record whether the control is limited to selected users, organizational units or the whole domain. The available granularity is product- and policy-dependent; use the live console as the authority for the current labels.

Never share a Gmail password with an assistant

Google says Workspace accounts stopped supporting less-secure third-party sign-ins that use only a username and password beginning in January 2025. Use the provider’s supported modern authorization or OAuth flow. A password handed to an assistant cannot express “read this folder but never send,” cannot be cleanly audited by scope and may remain exposed in logs or configuration.

Can I let an AI read email without letting it send email?

Yes, when the provider and assistant expose separate read and send controls. Grant only the read/search scope, leave Mail.Send or the equivalent sending scope unapproved, and disable send-related actions in the assistant’s workspace settings. Test the boundary with a harmless message: the assistant should be able to retrieve the permitted content but should not be able to send a message or silently create an outbound action.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Read-only does not mean risk-free. Full message bodies, attachments and contact data can contain confidential information and can carry instructions designed to manipulate the assistant. Limit the mailbox or folder as well as the action. If the product bundles read and send in one broad permission, choose a different integration or accept that it cannot meet a strict read-only requirement; do not rely on a UI label that hides a combined scope.

Email is untrusted input: defend against prompt injection

A message can contain visible or concealed instructions aimed at an AI system. If the assistant can use tools, those instructions may try to make it disclose data, follow a malicious link, change mail or send a message. Microsoft Defender guidance describes mail-flow prompt-injection detection as one layer, not a complete solution. Microsoft states: “Runtime safeguards in Microsoft Copilot or another AI assistant remain important for prompt injection attempts that depend on the assistant’s current instructions, permissions, grounded data, or available tools.”

  • Use inbound email security controls that inspect messages before delivery where your provider supports them.
  • Keep tool permissions narrow so a malicious message cannot trigger high-impact actions.
  • Require human confirmation for external sends, bulk changes, deletion, rule edits and other consequential operations.
  • Keep untrusted message text separate from system instructions and clearly mark quoted content in the assistant’s context.
  • Log which message led to an action, which identity performed it and which approval allowed it.
  • Assume filters can miss new or obfuscated attacks; do not treat a “clean” classification as proof that a message is safe.

How do I remove an AI app’s access to my mailbox?

Revoke the authorization itself

Disable the connector in the assistant or workspace, then remove the app’s OAuth consent or enterprise application grant in the identity administrator’s controls. If the app had mailbox-specific delegation or Exchange RBAC, remove that assignment too. Deleting a conversation or uninstalling a browser extension is not the same as revoking the provider authorization.

Do not rely on a password reset

Microsoft documents illicit OAuth-consent attacks in which an external app keeps account-level access after a user is tricked into approving it. Resetting the password or requiring multifactor authentication does not remove that app grant. Investigate the consent event, revoke the grant or token path, then review audit records and other permissions that may have been affected.

Keep an access inventory

For every connected assistant, record:

  • Application name, publisher and tenant or workspace
  • Mailbox, folder or mailbox set in scope
  • Exact read, write, send and other scopes
  • Business owner and approving administrator
  • Connection date, last review date and next review date
  • Revocation procedure and incident contact

Review the inventory after staff changes, assistant updates, new actions, mailbox migrations and suspected compromise. Remove stale connections instead of allowing them to accumulate.

Approval and testing checklist

  • Job documented: the task states what the assistant must do and what it must never do.
  • Identity selected: delegated access is used for an interactive user workflow; app-only access has a documented autonomous requirement.
  • Mailbox narrowed: access is limited to the necessary mailbox, folder or small mailbox set.
  • Scopes inspected: the consent screen was read in full, including publisher, tenant and every requested action.
  • Actions aligned: workspace action settings do not expose capabilities beyond the approved scopes.
  • Human gates present: sending and other consequential changes require confirmation where practical.
  • Security layered: mail-flow filtering and runtime/tool safeguards are both considered.
  • Audit ready: consent, mailbox actions and administrator changes can be reviewed.
  • Revocation tested: the team knows exactly where to remove OAuth consent, delegation and app assignments.

Troubleshooting common permission failures

The assistant cannot see a mailbox or folder

Check whether the signed-in user actually has access, whether the app scope includes the required read permission and whether an administrator limited the app to selected users or mailboxes. For shared mailboxes, verify folder-level delegation rather than assuming that personal-mail access carries over.

The assistant can read but cannot send

This is expected when send permission or the corresponding workspace action is disabled. Confirm that the workflow really requires sending before requesting a broader scope. If it does, obtain the separate administrator approval and add a human confirmation step.

An administrator approved permissions but no actions appear

Consent and action enablement are separate in some integrations. Review workspace settings, confirm that the user connected the intended account and check whether the product supports that action for the mailbox type and license. Do not infer capability from the presence of a permission alone.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Access remains after a user leaves or changes role

Review the app grant, delegated mailbox permissions, Exchange RBAC assignments and workspace membership independently. Remove each obsolete path and inspect audit events for activity after the role change.

A suspicious message caused an attempted action

Block or quarantine the message, preserve the relevant logs, revoke or reduce the assistant’s tool permissions and investigate OAuth grants. Then review whether the message reached other mailboxes and whether any outbound action occurred. Prompt-injection filtering is helpful but cannot replace incident response.

A practical decision framework

Choose an integration only after answering these questions:

  1. Identity and execution: Is a signed-in user always present, or must a service run autonomously?
  2. Mailbox reach: Is one personal mailbox enough, or is a shared mailbox, selected folder or multiple mailbox set required?
  3. Allowed actions: Does the job need read/search, draft, send, modify, delete, move or rule management?
  4. Approval: Who grants individual consent, workspace permission, tenant administrator consent and mailbox delegation?
  5. Data handling: Will message bodies, attachments, contacts or conversation transcripts be stored, and who can access them?
  6. Lifecycle: Can administrators audit, expire and revoke access without waiting for a password change?
  7. Injection resistance: Are mail-flow inspection, runtime safeguards, tool restrictions and human approval available together?

If an option cannot express the boundary your task requires—such as read without send or one mailbox without tenant-wide access—it is the wrong integration for that task, regardless of how convenient its setup appears.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What the official guidance establishes

  • Microsoft Entra’s delegated and application permission models serve different execution patterns; choose the one that matches whether a user is present.
  • Microsoft’s agent-access documentation treats inbound and outbound email capabilities separately, so reading and sending should be evaluated independently.
  • Microsoft says Copilot Chat respects existing Outlook permissions in the specific shared and delegated mailbox experience documented for it.
  • Google Workspace administrators can control third-party app access and restrict high-risk Gmail scopes, including sending-related scopes; verify current Admin console labels before deployment.
  • Google Workspace no longer supports less-secure username/password-only third-party sign-ins beginning January 2025.
  • Microsoft’s security guidance treats prompt-injection detection and assistant runtime safeguards as complementary layers.
  • An OAuth consent grant has its own lifecycle and may remain effective after a password reset or MFA requirement until the grant is revoked.
