How to Secure a Company’s Bitcoin Wallet Against Theft

Secure a company’s Bitcoin by treating the wallet as a key-management and authorization system, not as a digital cash box. Bitcoin remains on the blockchain; the wallet controls the private keys that can spend it. A strong company setup limits internet exposure, requires independent approvals for treasury transfers, keeps signing keys offline where practical, protects both key material and wallet-policy records, and proves that the business can recover without giving one person or one device complete control.

The right design depends on the balance held, transaction frequency, staffing, technical ability, jurisdiction and recovery requirements. Use this guide to build a proportionate process rather than selecting a device and assuming the theft problem is solved.

What a company Bitcoin wallet actually protects

A Bitcoin wallet does not contain coins in the way a physical wallet contains notes. It stores or derives private keys and the information needed to create valid transactions. Whoever can use the required private keys can authorize a transfer; whoever loses the required key material may be unable to recover the funds.

A recovery phrase is therefore equivalent to extremely sensitive signing authority. The Bitcoin.org wallet-security FAQ warns that anyone who obtains a recovery phrase can access the corresponding bitcoin and that legitimate support should never ask for it. Do not photograph a phrase, place it in email or cloud storage, or type it into an untrusted website.

Bitkey Bitcoin Hardware Wallet, No Screen - Self-Custody, No Seed Phrase
  • BITCOIN EXCLUSIVE, PHONE VERIFICATION: Bitkey is designed from the ground up exclusively for bitcoin — a dedicated hardware wallet for secure bitcoin storage. Approve transactions with a tap using your phone and NFC. No device screen is required.
  • SELF-CUSTODY, NO EXCHANGE OR CUSTODIAN REQUIRED: You hold two of the three keys in the Bitkey system – one on your phone and one on your Bitkey device. The third is stored on Bitkey’s server and cannot move your bitcoin on its own.
  • NO SEED PHRASE: Set up and use Bitkey without creating or storing a seed phrase.
  • 2-of-3 MULTISIG: Three keys are stored separately across your phone, Bitkey device, and Bitkey’s server. Any two keys are required to move your bitcoin.
  • BUILT-IN RECOVERY: Encrypted backup and recovery tools can help you regain access if you lose your phone or Bitkey device. You can also designate a Recovery Contact.

Company security has two separate objectives:

  • Prevent unauthorized authorization: stop an attacker, insider or compromised device from obtaining enough signing power to spend.
  • Preserve authorized recovery: ensure the business can reconstruct the wallet policy and sign transactions after a device failure, lost key or unavailable employee.

Bitcoin transfers are generally irreversible. A fraudulently approved transaction cannot be cancelled by a bank after the fact, so controls must operate before signing and broadcasting.

Start with a written threat model and spending policy

Before buying hardware or choosing a custody service, document what could go wrong and what the company must still be able to do during an outage, resignation, illness or suspected compromise.

Inventory the exposure

  • Record the maximum Bitcoin balance and the amount expected to move in a normal week or month.
  • List every person, device, application and service that could propose, approve, sign or broadcast a transaction.
  • Identify whether employees work from one site or several independent locations.
  • Note the company’s legal entities, tax and accounting requirements, and the jurisdictions in which employees and custodians operate.
  • Set a recovery time objective: how quickly must the company regain spending ability after a lost device or unavailable signer?
  • Define who can declare an incident, freeze outgoing transfers and authorize emergency recovery.

Define transaction authority

Separate the ability to propose a payment from the ability to approve and sign it. For example, an accounts-payable employee may prepare a transaction, while two or more people in different reporting lines verify the destination and amount. Set value bands and conditions that trigger additional review, such as a new destination address, an address change requested by email, a transfer above a treasury limit or a payment made during an incident.

Choose an approval threshold that is independent enough to resist one compromised account but still works when a signer, device or site is unavailable. Bitcoin.org illustrates an organization using 3-of-5 multisignature approval; that is an example, not a universal recommendation. Your written policy should state who may hold each key, how replacements are authorized, and which events require rebuilding the wallet.

Make independence real

Five keys stored by five people on five laptops in the same office are not five independent controls. Independence can involve separate operating systems, locations, administrators, backup custodians and communication channels. Avoid a design in which one administrator can access every signer device, every backup and the coordination software.

Choose between self-custody and a third-party custodian

Self-custody gives the company direct control but makes it responsible for key generation, approvals, backups, staffing and recovery. A custodian can provide operational infrastructure and continuity services, but the company then depends on the custodian’s key controls, solvency, policies, contracts and availability.

Decision area Company-controlled wallet Third-party custody
Who controls keys Company-designated signers and devices Depends on the custodian’s actual key arrangement; confirm whether the company has any direct signing role
Approval structure Company defines multisignature threshold and roles Review the custodian’s approval model, segregation of duties and change controls
Recovery Company must retain key and policy backups and run recovery drills Contract should define recovery, access restoration, data portability and service-outage procedures
Counterparty risk Primarily internal process and personnel risk Includes custodian, sub-custodians, vendors, insolvency and legal-process risk
Expertise required Internal technical and operational capability is essential Less device operation internally, but substantial vendor due diligence remains necessary
Verification Company can inspect policy records and signer devices directly Require evidence of holdings, controls, incident reporting and audit scope appropriate to the arrangement

The July 14, 2025 statement from the Board of Governors of the Federal Reserve System, the Federal Deposit Insurance Corporation and the Office of the Comptroller of the Currency identifies compromise or loss of cryptographic keys or other sensitive information as a primary safekeeping risk. It also points to risk assessment, internal controls, staff expertise and contingency planning. That statement is directed at banking organizations; it does not by itself determine the obligations of every company or service provider. Obtain jurisdiction-specific legal advice before relying on a custody contract or regulatory label.

Separate operational cash from treasury reserves

Use an internet-connected wallet only for the amount needed for routine payments. Bitcoin.org recommends keeping small amounts on computers or phones used for everyday activity and moving the remainder to a safer environment. This is a risk-allocation decision, not a promise that an offline device is automatically safe.

Hot wallet: limited operating balance

A hot wallet is connected to a phone, workstation or service that can quickly prepare and broadcast payments. Keep its balance low enough that a malware infection, stolen session or mistaken payment is tolerable. Give it a defined replenishment limit and reconcile every transfer against the accounting record.

Cold or offline reserve: controlled treasury balance

Hold reserve funds in a workflow where signing keys are not continuously exposed to an internet-connected computer. Use separate locations and people for reserve backups when practical. A reserve should have a documented withdrawal procedure; otherwise the company may trade theft risk for an inability to pay during an emergency.

Rebalance deliberately

Schedule transfers between operating and reserve wallets instead of moving funds ad hoc. Require the same destination and amount checks for a replenishment as for any other payment. Monitor the hot-wallet balance and alert when it exceeds its policy limit.

Design multisignature approval without creating a recovery trap

Bitcoin’s multisignature feature can require multiple independent approvals before a transaction is spendable. It reduces reliance on one device or employee, but it does not eliminate collusion, coercion, bad configuration, exposed backups or a compromised coordination workflow.

Set the threshold and signer roles

Define the total number of authorized signers and the minimum number required for a spend. Keep enough signers available to meet the threshold after a normal absence, while limiting the number of people who can approve a high-value transfer. Document signer identity, role, key location, replacement authority and the process for revoking a compromised key.

Verify every signer’s record

BIP 129, assigned November 10, 2020, describes an opt-in coordination approach and stresses that signers check the policy details before funding. It is not backwards compatible with every existing implementation, so verify support across all devices and software before depositing treasury funds.

During setup, have independent reviewers confirm:

  • Each signer’s exact public key is included and belongs to the intended person or device.
  • Derivation-path restrictions match the approved wallet design.
  • The minimum signature value and total signer count are correct.
  • The first receiving address is identical on every trusted signer display.
  • All signers agree on the wallet descriptor or equivalent policy record.

Record the final descriptor and configuration in a protected, durable format. A seed phrase alone may not describe which keys, derivation paths and threshold belong to a multisignature wallet.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep signers independent

Do not place all keys in one password manager, one cloud account or one administrator’s physical possession. Separate locations and administrators where feasible, and ensure that a single stolen backup cannot satisfy the threshold. At the same time, do not distribute keys so widely that nobody can account for them.

Use an offline-signing workflow for reserve transfers

Offline signing separates transaction creation and broadcasting from the device that holds signing authority. Bitcoin.org describes an online watching wallet preparing an unsigned transaction and an offline computer signing it.

  1. Prepare: An online coordinator creates an unsigned transaction using the approved wallet policy and records the destination address, amount, fee and change output.
  2. Export: Move only the unsigned transaction data to the offline signer using the approved transfer method. Do not connect the signer to an untrusted network or copy seed material to the coordinator.
  3. Inspect on the signer: Each required signer independently checks the destination address, amount, fee and change on a trusted device display. Compare the address through a second channel when the payment is high value or the destination is new.
  4. Sign: Authorized signers apply their keys according to the threshold. A signer should never approve a transaction whose details were supplied only by an email or chat message.
  5. Return signatures: Transfer the signed transaction back to the online coordinator without exposing private keys.
  6. Broadcast and reconcile: Confirm that the coordinator broadcasts exactly the reviewed transaction, record the transaction identifier, and reconcile the debit with the accounting system.
  7. Monitor: Watch for confirmation and investigate a transaction that remains unconfirmed longer than the company’s fee and network policy allows.

Protect the coordinator as well as the signer. Malware on the online computer can alter an address or amount before signing; trusted signer displays and independent review are the control that detects that manipulation.

Back up both keys and wallet policy

Backups must support the actual recovery process, not merely preserve a recovery phrase. Bitcoin.org recommends safe backup storage, encryption for backups exposed to networks, more than one physical location and durable media. The appropriate cadence depends on wallet behavior: a wallet that creates new addresses or changes policy needs a process for capturing updated records.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Protect recovery phrases

  • Write or otherwise record the phrase using a durable method kept offline.
  • Store copies in separate controlled locations so one fire, flood or theft cannot destroy every copy.
  • Limit knowledge of each phrase to the people and procedures required by the policy.
  • Never send a phrase to support staff, a vendor, a colleague by chat or a web form.
  • Do not keep a digital photograph or unencrypted cloud copy.

Preserve descriptors and configuration

For multisignature or descriptor-based wallets, retain the descriptor, signer records, threshold, derivation paths, address format and any recovery instructions alongside the key backups. BIP 129 advises signers to persist the descriptor record. Without policy information, a seed may not be sufficient to reconstruct the funded wallet.

Test recovery before funding

Use a controlled test wallet to prove that the company can restore the policy, derive the expected receiving address and spend a small amount. Then rehearse a signer-loss scenario without revealing production phrases. Document the time required, people involved and evidence that the recovered address matches the funded wallet.

Harden devices and online accounts

Bitcoin.org recommends current wallet and device software, strong passwords, encryption and caution with custodial online services. Apply updates through verified channels, use unique credentials and protect administrator accounts with multifactor authentication.

Encryption helps if a device is stolen, but it does not defeat keylogging hardware or software. Keep signing keys separated from ordinary browsing, email and office administration. Restrict USB devices, install software only from approved sources, and maintain an inventory of firmware and wallet versions so an update can be reviewed before it reaches every signer.

Give the online coordinator the minimum permissions needed to prepare and broadcast transactions. Separate it from the system that stores the company’s master password, backup inventory or identity-provider administrator account.

Verify transactions and resist social engineering

Attackers often target people and approval routines rather than cryptography. Require a known-good channel to confirm new beneficiaries and changes to payment instructions. A request to “rush” a transfer, bypass a second approver or reveal a recovery phrase is an incident signal.

  • Read the complete destination address on a trusted signer display; do not rely only on a shortened address in email.
  • Confirm amount, fee, network and change output before every signature.
  • Use out-of-band confirmation for a first payment to a supplier or exchange.
  • Require two-person review of wallet-policy changes, firmware changes and signer replacement.
  • Log who proposed, reviewed, signed and broadcast each transaction.

Evaluate a custodian or sub-custodian

If the company outsources custody, ask for the concrete control arrangement rather than accepting a marketing description. Determine whether keys are held by the custodian, a sub-custodian or both; who can authorize withdrawals; how approvals are segregated; and how the company receives evidence of balances and transactions.

Review the contract for ownership, withdrawal rights, incident notification, service levels, audit rights, data portability, termination, insolvency and access after a change of control. Ask how the provider handles key compromise or loss, employee departures, disaster recovery, sanctions or legal orders. Identify every sub-custodian and the oversight applied to it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assess whether the provider’s staffing, security expertise and contingency plans match the value held. A custodian can reduce day-to-day device burden while adding counterparty and service-continuity risk; it is not automatically safer than a well-governed self-custody process.

Compare wallet devices and workflows before procurement

A hardware wallet can be a useful physical signer, but it is one component of a company process rather than a complete custody system. Before purchase, verify the following for the exact model, firmware and software combination:

Capability Questions to answer
Offline signing Can the device sign without exposing private keys to the coordinator or internet?
Multisignature support Does it support the company’s threshold, key format and policy with every other signer?
Descriptor handling Can the team export, verify and preserve the wallet descriptor and signer records?
On-device verification Does the display show the complete destination, amount, fee and change needed for independent review?
Backup and recovery What must be backed up, how is replacement performed, and can the team test restoration safely?
Update support How are firmware updates authenticated, reviewed and rolled back if a problem occurs?
Operational fit Can the assigned employees follow the process without sharing credentials or bypassing controls?

A durable offline medium can improve backup survival, but it does not prevent disclosure, theft, unauthorized access or a failed recovery drill. Endpoint protection may help the online coordinator, yet no software replaces key separation and transaction verification.

Prepare for loss, compromise and employee changes

Write an incident runbook before an incident occurs. It should identify who can pause outgoing transfers, how signers are contacted through a trusted channel, where the current policy record is stored and which transactions require emergency escalation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Freeze non-essential outgoing transfers when a key, device, credential or signer account may be compromised.
  2. Preserve logs, device images and transaction details without altering suspected evidence.
  3. Determine whether the threshold could have been met by the attacker and whether any unauthorized transaction was broadcast.
  4. Revoke or retire the affected signer according to the documented policy; do not simply delete a record without rebuilding the wallet when required.
  5. Move funds to a newly verified wallet if the old policy or any threshold key may be exposed.
  6. Notify the board, insurer, custodian, legal advisers and affected counterparties according to the incident plan.
  7. Complete a post-incident review and update signer assignments, backup locations and approval rules.

When an employee leaves, treat the event as a key-governance change. Recover company-owned devices, confirm which backups the person could access, remove account privileges and follow the signer-replacement procedure. Do not assume that changing an email password invalidates a Bitcoin key.

Common failure modes and fixes

Failure mode Why it is dangerous Corrective action
One person holds the only seed One theft, coercion event or death can enable spending or make recovery impossible Use an appropriate independent approval policy and documented recovery backups
All backups are in one office A fire, flood or burglary can destroy every copy Use separate controlled locations and durable media
Multisig is funded before verification A wrong key, derivation path or threshold can create an unrecoverable wallet Compare signer records, descriptor, first address and policy before funding
Seed is backed up but descriptor is missing The seed may not identify the funded multisignature policy Persist the descriptor and configuration with the recovery materials
Signer approves from an email preview Malware or social engineering can substitute an attacker’s address Verify destination and amount on a trusted signer display
Hot wallet holds the treasury An online compromise exposes more than operating cash Set a low hot-wallet limit and keep reserves in a controlled workflow
Custodian is chosen on reputation alone Unknown key controls, sub-custodians or contract gaps remain hidden Review control architecture, continuity, legal terms and evidence
Recovery is theoretical The company discovers missing data or unavailable signers during a crisis Run controlled restoration and signer-loss exercises

A practical rollout sequence

  1. Document the policy: inventory balances, set hot-wallet limits, define roles, thresholds, approval conditions and incident authority.
  2. Build a test wallet: configure the intended signers, descriptor and offline workflow without production funds.
  3. Validate recovery: restore from the planned backups, derive the expected address and complete a small test spend.
  4. Move only operating cash first: run the process for routine payments, reconcile every transfer and correct workflow problems.
  5. Fund reserves gradually: verify the policy and addresses again immediately before transferring treasury funds.
  6. Schedule exercises: test signer unavailability, device replacement, backup retrieval and a suspected coordinator compromise.
  7. Review changes: reassess the threat model after a major balance change, software update, employee change, custodian change or incident.

This sequence makes security measurable: the company can show who may spend, what information is required to recover, which devices are online, and whether the people responsible can perform the process under pressure.
