How to Safely Roll Out a Checkout API Feature Flag to a Percentage of Users

Use a server-side feature flag to expose the new checkout path to a stable, identifiable cohort, then expand exposure only when pre-agreed service and payment checks pass. Percentage allocation limits who encounters a change; it does not prevent duplicate charges, make a faulty integration safe, or undo transactions already completed.

1. Choose the right control and define the cohort

For a checkout API change, use a server-side flag to select between the existing and new behavior. Choose a stable identity—such as a user or account ID—so requests from the same shopper keep resolving to the intended path. Avoid using a transient request property unless you deliberately want assignment to vary by request.

Think through the full checkout journey, not just one API call: cart creation, payment initiation, confirmation, and retries should resolve consistently. This is an implementation goal, not a guarantee supplied by every flag product. Verify how your provider handles missing identities, anonymous sessions, percentage edits, and stopping and restarting a rollout before enabling production traffic.

Allocation semantics matter. LaunchDarkly notes that changing a percentage rollout can change which customers receive each variation; its progressive rollout behavior differs. Check the behavior for the specific flag type you choose in LaunchDarkly’s feature-release documentation. Google Cloud illustrates a 1% enabled share randomized by a userID attribute in its gradual feature rollout example. That is an example, not a recommended starting point for every checkout.

2. Deploy the code safely while the flag is off

Ship the new code with the existing checkout path still serving by default. Confirm that the flag-off path behaves as before and that an authorized operator can disable the new path without waiting for another application deployment. The flag should control exposure, not require a separate code release to reverse it.

Decide what happens if flag evaluation fails or the flag service is unavailable. For a transaction-sensitive path, the safe default depends on the architecture and the consequences of serving either implementation; there is no universal fail-open or fail-closed setting. Make the fallback explicit, test it, and ensure it does not silently route a single shopper between implementations.

Keep the flag service’s operational role clear: it must be possible to change the setting promptly, and the people responsible for rollout or incident response must know how. AWS recommends incremental releases with appropriate indicators and rollback capability in its incremental feature release guidance.

3. Test both paths and payment failure cases

Before production exposure, exercise the flag-off and flag-on paths in development or staging. Include ordinary success as well as the cases that make checkout behavior ambiguous or easy to duplicate:

  • Payment approval and decline.
  • Timeouts and dependency failures.
  • Repeated submission by the shopper.
  • Retries after a connection error or an uncertain response.
  • Flag-evaluation failure and the chosen fallback.

Stripe’s automated testing documentation describes simulating interface and API outcomes with mock data, including error objects. Mock-based testing is useful for controlled cases, but it is not a substitute for end-to-end testing with your actual checkout stack and provider integration.

4. Ramp exposure in deliberate stages

Set the rollout stages, observation requirements, and decision owner before turning on the flag. Begin with a cohort small enough to limit exposure but large enough, given your traffic, to produce useful observations. Expand only after the agreed observation window and health checks pass. The appropriate share, increments, and wait periods depend on transaction volume, expected event rates, risk tolerance, and service objectives; there is no universal checkout schedule.

Google Cloud’s example starts with a 1% share assigned by userID, then describes expanding a stable allocation—for example, to 50%. Those are documented examples, not benchmarks or a prescription for your service. A small cohort can limit impact, but it can also yield too few events to detect uncommon failures. Define a minimum amount of evidence for each decision and pause when results are inconclusive.

Other rollout controls solve related but different problems:

Approach What it controls Useful when Important caveat
Fixed percentage flag A manually selected share of eligible contexts receives a variation. You want direct operator control over exposure. Changing the allocation may change assignments; verify provider semantics.
Progressive flag rollout Exposure rises according to a configured schedule. You want a planned, gradual ramp. A schedule does not establish that checkout health is acceptable.
Guarded flag rollout Exposure rises while selected metrics are monitored; configuration may notify or roll back on regression. You have meaningful metrics and want automated release safeguards. Availability and constraints depend on the vendor and plan. LaunchDarkly documents a maximum 50% step and context minimums for its guarded rollout feature.
API canary deployment A configured share of API traffic goes to a new deployment while the base deployment serves the rest. You need deployment-level traffic splitting, with or instead of user-level feature targeting. Deployment traffic splitting and feature-flag targeting are separate controls.

LaunchDarkly describes fixed, progressive, and guarded feature releases in its release documentation and guarded rollout documentation. AWS explains API Gateway canary deployments in its canary release guide. Select the control that matches what you need to split; using both a feature flag and deployment canary may be appropriate when the change warrants both user-level and deployment-level control.

5. Compare the new cohort with the existing path

Record a baseline and define stop conditions before exposure begins. Monitor the new variation and control over the same period and, where possible, comparable populations. Choose thresholds from your service objectives and payment flow; vendor guidance does not define an acceptable checkout conversion drop or universal error threshold.

  • API reliability: error rate and error classes, including timeouts and dependency failures.
  • Latency: useful percentiles, not only an average.
  • Checkout and payment outcomes: completion, authorization, or success signals appropriate to your provider, interpreted against its asynchronous states and your established baseline.
  • Transaction integrity: duplicate order or payment indicators and retry volume.
  • Operational impact: relevant support signals and service alerts.

LaunchDarkly guarded rollouts can monitor selected metrics and notify or roll back according to configuration. AWS recommends suitable indicators and alarms to support rollback. These capabilities help enforce a release-health process; they do not choose the right checkout metrics or thresholds for your system.

6. Make payment retries idempotent

A feature flag is not a deduplication mechanism. When a payment request times out, your application may not know whether the provider completed the operation. For payment-creating or updating requests, use the provider’s idempotency mechanism and reuse the same key when retrying the same logical operation. Keep request parameters consistent on retries.

Stripe’s idempotent requests reference says a repeated request with the same key returns the saved result, helping prevent a connection-error retry from creating a second object or applying an update twice. Stripe also documents that keys can be pruned after at least 24 hours; validation failures and concurrent conflicts before endpoint execution do not save an idempotent result. Confirm the current semantics and limits for the provider you use rather than assuming all providers behave alike.

Stripe recommends exactly one PaymentIntent per order or customer session and states that a PaymentIntent creates at most one successful charge. See the Payment Intents API reference. Apply the equivalent provider-specific contract to your integration, with idempotency keys scoped to the logical operation rather than generated anew for every retry.

7. Stop exposure and recover deliberately

If a predeclared stop condition is breached, stop increasing the cohort and follow the incident decision: disable the new variation or restore the previous serving behavior, notify the responsible owner, and confirm recovery in both service and transaction metrics. Keep the fallback behavior documented and the control accessible to authorized operators.

An automatic rollback can shorten reaction time, but configure it only when the triggering metrics, comparison window, and action are understood. A noisy or poorly chosen signal can cause unnecessary reversals or miss a real checkout problem.

Turning off a flag does not reverse a charge, order, or other external side effect that has already happened. Reconcile ambiguous transactions using the payment provider’s documented processes; idempotency reduces duplicate effects on retries, but it does not tell you whether an uncertain transaction completed.

8. Remove the temporary flag after rollout

Once the new path is fully enabled and stable, remove the temporary conditional from the application and retire its flag configuration. Google Cloud’s flag-cleanup guidance describes removing application logic, marking a flag for cleanup, performing a final rollout, and then removing flag and revision metadata. Retain a kill switch only if it has an ongoing product or reliability purpose and a clear owner.
