How to Run Playtests That Produce Actionable Feedback

A useful playtest is a decision-making session, not a request for general opinions. Start with one uncertainty the team must resolve, give representative players a realistic task, observe what they actually do, ask neutral follow-up questions, and connect each finding to a specific design change or next experiment.

This method works for tutorials, controls, level flow, accessibility, multiplayer communication and balance. The format and number of participants should follow the decision you need to make, rather than a fixed playtesting recipe.

What makes playtest feedback actionable?

Actionable feedback has a traceable chain from evidence to a decision. It identifies a precise moment, records the player’s behavior, explains the player’s own reasoning, describes the consequence, and proposes a change that can be tested.

“The game is confusing” is a sentiment. “At the first locked door, four of six first-time players walked past the glowing switch; they expected the objective marker to identify usable objects, so the team will test a stronger interaction cue” is actionable. The second statement tells designers what happened, why it may matter, and what to do next.

A playtest should answer a question such as:

  • Can a first-time player infer that a glowing icon signals low health?
  • Does the tutorial teach the dodge mechanic before the first difficult encounter?
  • Can players identify why their multiplayer team lost the round?
  • Do experienced players find a weapon combination dominant enough to undermine variety?

These are example questions, not claims about any particular game. Their value comes from being narrow enough to guide recruitment, tasks, observation and analysis.

Start with one design question and a decision

Turn a broad goal into a testable question

“See if the game is fun” is too broad to guide a session. Break it into a moment, a player group and an observable outcome. A useful question names what the player must understand or do, where it happens, and what the team might change.

  1. Name the uncertainty. Identify the mechanic, message, encounter, menu, social interaction or performance issue you do not understand.
  2. Define the relevant player. Specify first-time players, returning players, genre specialists, competitive players, accessibility-focused players or another group that matches the decision.
  3. Describe evidence. Decide what you will observe: route choice, time to act, repeated failures, use of a resource, abandonment, communication or a question asked without prompting.
  4. Write the possible decision. State what you could change if the evidence supports it, such as rewriting a tutorial step, changing a cue, adjusting an encounter or testing a different matchmaking explanation.

Use a one-page test brief

Before recruiting anyone, write a short brief that the whole team can understand:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Question: What uncertainty should this session resolve?
  • Decision: What will we change, keep or test next?
  • Players: Which characteristics are essential for this question?
  • Build: Which version, platform, mode and content are in scope?
  • Evidence: Which behaviors and explanations will count?
  • Constraints: What must not be interrupted, taught or revealed?

This brief prevents a session from drifting into a general opinion poll. If the team cannot name a plausible decision, narrow the question before scheduling players.

Choose the format and build for the question

Different formats reveal different kinds of evidence. A moderated one-to-one session is suited to individual comprehension and probing a player’s reasoning. A group or multiplayer session exposes collaboration, competition and social dynamics. An extended test captures learning and retention across multiple days. A survey is efficient for focused, structured reactions, while an online community test can show how a rough build performs in players’ own environments.

Format Useful when Trade-offs
Moderated one-to-one The team needs to observe individual comprehension and ask why an action occurred. Provides rich follow-up, but the moderator’s presence can influence behavior.
Group or multiplayer session The question concerns cooperation, competition, voice communication or shared play. Shows interaction, but group status and dominant personalities can affect what people say and do.
Extended playtest The team needs evidence from play over several days or weeks. Reveals learning and longer-term friction, but requires retention, reminders and follow-up.
Survey The team has specific questions and needs comparable responses from many players. Quick to distribute, but an ambiguous answer cannot be clarified in real time.
Online community test The team needs performance or rough-build feedback in players’ normal environments. More natural context, but incomplete builds and less controlled conditions complicate interpretation.

Electronic Arts describes these as distinct playtesting approaches in its own program, including group, one-to-one, extended, survey, focus-group and community formats. Its session durations describe that program, not requirements for every game team. Select the smallest format that can answer your question.

Match the build to the uncertainty

Use a build that contains the complete decision point. If you are testing tutorial comprehension, the relevant onboarding and first encounter must work as a connected flow. If you are studying multiplayer communication, provide the real information, timing and team context. Do not spend a session testing a feature whose surrounding setup is broken unless technical recovery is itself the research question.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Record the build number, platform, input device, mode and any known limitations. A behavior caused by a missing asset or unstable connection should not be treated as evidence about the intended design.

Recruit players who fit the decision

Recruitment is a design choice, not an administrative detail. A first-time-player comprehension test needs people who have not already learned the game from developers or internal demonstrations. A balance study may need players with relevant genre, role or competitive experience. A test about accessibility needs participants whose access needs match the feature under examination.

Digital.gov’s general usability guidance warns against relying only on experts, friends, family or close colleagues. Applied to games, that means an internal team can provide valuable specialist feedback but cannot stand in for the intended audience when the question concerns discoverability, onboarding or ordinary play.

Write inclusion and exclusion criteria

  • Prior experience with the game or a comparable title.
  • Genre, platform and control familiarity.
  • Competitive rank or hours played when balance is the subject.
  • Language, region, age or accessibility needs relevant to the build.
  • Hardware, connection and peripheral requirements.
  • Whether the participant may have seen unreleased information.

Do not recruit a single “average gamer” for every question. The right participant is the person whose behavior can resolve the uncertainty. For a mixed audience, plan separate segments rather than averaging incompatible experiences into one conclusion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design believable tasks and scenarios

A task should give players a believable goal without giving away the intended solution. “Find a way to reach the upper platform” tests perception, experimentation and route choice. “Press the blue jump button, then use the grapple” tests whether the player can follow instructions, not whether the game communicates the mechanic.

GOV.UK’s moderated usability guidance is written for digital services, but its task-design logic transfers well to games: provide realistic context, a clear goal and enough challenge to expose the behavior under study, while withholding the answer.

Build a consistent task script

  1. Context: Explain who the player is and why they are in the situation without describing the solution.
  2. Goal: State what they are trying to accomplish in ordinary player language.
  3. Stopping rule: Define when the task ends, such as success, abandonment or a fixed time.
  4. Moderator action: Specify when to remain silent, when to clarify wording and when to recover from a technical problem.
  5. Evidence fields: Leave space for time, route, attempts, errors, questions and notable quotes.

Use the same wording and comparable starting conditions when comparing players or versions. Pilot the script and build with someone who is not part of the core team. A pilot catches ambiguous prompts, broken flows, missing account access and setup delays that would otherwise contaminate the sessions.

Prepare an opening that protects the player

Tell participants that the session evaluates the game, not their intelligence or skill. Explain that there are no “wrong” actions for the purpose of the study and that honest criticism is useful. A reassurance recommended in practitioner guidance is to make clear that the facilitator did not make the game and has no stake in whether the participant loves or dislikes it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Explain recording, confidentiality, compensation and the right to stop. Avoid promising that every suggestion will be implemented. The goal is an honest account of the current experience.

Run the session without teaching the answer

Observe before interpreting

During play, record concrete events:

  • Where the player paused or looked around.
  • What they tried first, second and repeatedly.
  • Which cue, object, menu or message they ignored.
  • Where they failed, recovered or abandoned the task.
  • What information was available at that moment.
  • What they said spontaneously and what they did not say.

Keep observations separate from hypotheses. “The player walked past the stamina icon twice” is an observation. “The player did not understand stamina” is an interpretation. The same behavior could mean the icon was unnoticed, the system was understood but deliberately ignored, or the player was pursuing a different strategy.

Decide whether to use think-aloud

Asking players to describe their thoughts can expose expectations and vocabulary. Invite it when verbalizing will not change the behavior you need to measure. Frequent interruptions can alter pacing, risk-taking, exploration and social play. For a stealth encounter, competitive match or timing-sensitive mechanic, observe the uninterrupted attempt first and interview afterward.

GOV.UK guidance recommends inviting participants to share thoughts while completing tasks and having the moderator remain mostly quiet. In a game, treat this as a method choice rather than a universal rule: note when verbalization may contaminate the experience and explain that limitation in the report.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use recovery points instead of rescue

Do not teach a player because the team feels uncomfortable watching them struggle. If a session requires a recovery, define it in advance: after a fixed number of attempts, after a safety issue, or when a technical fault blocks progress. Mark the intervention so the resulting behavior is not confused with an unaided attempt.

For long sessions, use brief check-ins at meaningful segment boundaries. The Game Developer practitioner discussion describes mini-interviews as a way to examine specific moments while reducing reliance on distant memory. Avoid interrupting in the middle of an action when the interruption would change the result.

Ask neutral questions that explain the behavior

Begin broadly, then follow the participant’s own words. Concise, open questions are more useful than prompts that imply a preferred answer.

  • “What did you think you needed to do here?”
  • “What were you expecting to happen?”
  • “What did you try?”
  • “You said this felt confusing. What did you mean by that?”
  • “How did that work for you?”
  • “What information were you looking for at that moment?”

Ask about the participant’s experience, not what another type of player would think. Avoid combining several questions, defending the design, or supplying vocabulary the player has not used. If a participant says “the marker was weird,” ask what they expected it to show before asking whether a particular icon would help.

Probe the gap between intent and action

When a player says they knew what to do but acted differently, do not treat the statement as proof that the interface worked. Ask what they noticed, what they were trying to achieve, and what made the alternative action seem reasonable. Conversely, a successful action may have been lucky. Ask what cue led to it and whether the player could repeat the reasoning.

Separate bugs from experience problems

A crash, corrupted save or input failure is a technical bug. A player who cannot identify the objective, misreads a cue or does not understand why a round was lost is reporting an experience or design issue. Both deserve attention, but they need different owners and follow-up.

Schell Games makes this distinction in its playtest-question guidance. Log technical failures with reproduction details: build, platform, steps, frequency and recovery. Log experience issues with the moment, player expectation, observed behavior and consequence. Do not let a long bug list obscure a comprehension problem, and do not ask a designer to solve a network outage with clearer wording.

Record evidence in a structured note

A shared document or ordinary notebook is sufficient; no special product is required. Use one row per meaningful moment rather than one paragraph per participant.

Field What to record
Moment or feature Level, encounter, menu, mechanic or timestamp.
Observed behavior Exactly what the player did, including attempts, pauses and route choices.
Player explanation The participant’s words about expectation, goal or interpretation.
Available information Cues, rules, feedback and context visible at the time.
Impact Blocked progress, wasted time, frustration, strategic imbalance or loss of trust.
Frequency How many comparable participants showed the pattern; include the denominator.
Confidence How certain you are that the explanation fits the evidence.
Next decision A design change, follow-up question or experiment that can test the interpretation.

Preserve the raw observation beside the interpretation. This lets another team member challenge a conclusion without losing the underlying evidence.

Synthesize patterns without turning opinions into requirements

After each session, write a short incident summary while the details are fresh. After the round, group comparable moments across players and versions. Look for repeated behavior, shared expectations, severity and relevance to the original question.

Do not treat every suggestion as a requirement. A player may request a feature because the current solution is unclear, because the feature would suit their personal preference, or because they are optimizing for a different audience. The loudest participant is not automatically representative.

Digital.gov recommends prioritized findings that feed into future stories or refinements rather than a laundry list. A useful finding can be written as:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

At this moment, [number] of [group] players did X. They said they expected Y. This matters because it blocks or weakens Z. The team will change or test A, then observe B.

Keep the denominator and conditions with the count. “Three players missed the cue” means something different when the session had four first-time players than when it had 30 experienced players across several builds.

How many playtesters do you need?

There is no universal number. The right sample depends on whether you are exploring possible comprehension problems, comparing versions, estimating a population rate or measuring balance quantitatively.

Schell Games gives five to ten testers as a practical small-group rule of thumb for uncovering major usability issues. That figure is attributed to Schell Games in 2026; it is not a guarantee that a specific number of issues will appear and it is not a substitute for a sample-size plan when you intend to make statistical claims.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use an exploratory round when you need to discover what may be wrong. Recruit additional or different participants when the first round reveals distinct audience segments, conflicting strategies or a question that requires a rate or comparison. Larger groups are more appropriate for balance work and statistical significance, but the required size depends on the effect you want to detect, variance, comparison design and acceptable uncertainty.

Stop or continue based on evidence

  • Continue when new sessions reveal materially different behaviors relevant to the decision.
  • Segment results when first-time and experienced players encounter different problems.
  • Run a confirmation test after a change rather than assuming the issue is fixed.
  • Increase the sample when the decision depends on estimating how common a behavior is.

Turn findings into design changes and experiments

For each prioritized finding, assign an owner and define the smallest change that could test the explanation. A change should be observable: revise the icon, reorder the tutorial, alter the feedback timing, adjust the encounter, expose a missing rule or change the team-loss explanation.

  1. State the problem. Use the evidence chain, not a generalized opinion.
  2. Choose a hypothesis. Explain what cue, rule or interaction may be causing the behavior.
  3. Design a focused intervention. Change one important variable when possible.
  4. Define success. Specify the behavior that should improve and what would count as failure.
  5. Run the next test. Use comparable tasks and record whether the expected behavior occurs without coaching.
  6. Decide what to do. Keep, revise, revert or investigate a different explanation.

Do not promise that a single session proves a fix. A player can succeed after a change for unrelated reasons, and a failed attempt can result from unfamiliarity with the altered build. Treat the next playtest as a test of the hypothesis, not a ceremonial sign-off.

Common failure modes and repairs

Asking “Did you like it?” after every moment

Why it fails: It produces shallow approval or dislike and interrupts play.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Repair: Observe first, then ask what the player expected, tried and understood at a specific moment. Reserve broad preference questions for the end or for a focused survey.

Recruiting only colleagues and expert players

Why it fails: They know the vocabulary, hidden goals and intended route.

Repair: Recruit people who match the decision’s target audience, and label internal or expert sessions as specialist feedback rather than general-player evidence.

Teaching when the player struggles

Why it fails: The intervention hides the discoverability problem.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Repair: Set a recovery rule in advance, mark every intervention and test the unaided experience again.

Writing interpretations as observations

Why it fails: A premature explanation narrows the solution and can misdiagnose the cause.

Repair: Record the exact action, available information and player explanation before forming a hypothesis.

Collecting an unranked suggestion list

Why it fails: The team cannot tell which issue matters or what to do next.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Repair: Rank by consequence, evidence, frequency and relevance to the test question, then attach an owner and a testable next step.

Using inconsistent tasks across participants

Why it fails: Differences may come from the script rather than the design.

Repair: Pilot a discussion guide and keep wording, starting state and stopping rules comparable when comparison matters.

A reusable playtest checklist

Before recruiting

  • Write one design question and a possible decision.
  • Define the player group and screening criteria.
  • Choose the format, build, platform and session length.
  • List the behaviors that will provide evidence.
  • Prepare consent, recording, privacy and technical setup.

Before each session

  • Verify the build, save state, accounts, controllers and network.
  • Open the discussion guide and observation sheet.
  • Check that the task does not reveal its intended solution.
  • Confirm the recording and backup note method.
  • Review when to remain silent and when recovery is allowed.

During play

  • Use the planned introduction and reassure the participant.
  • Observe concrete actions before interpreting them.
  • Limit interruptions and mark any intervention.
  • Ask open follow-ups using the player’s own words.
  • Record technical failures separately from experience issues.

After the session

  • Write the incident summary while memory is fresh.
  • Separate observation, explanation, impact and hypothesis.
  • Tag moments by feature, player type and severity.
  • Compare patterns across sessions without erasing outliers.
  • Assign a design decision or next experiment to each priority finding.

The repeatable loop

Effective playtesting is a cycle: choose a decision, recruit the players who can inform it, present a believable task, observe undirected behavior, ask neutral questions, synthesize evidence and test a targeted change. Repeating that loop produces fewer but more trustworthy findings than collecting broad opinions without a planned decision.
