There is no inference provider that is fastest for every model, region, prompt, and traffic pattern. The reliable way to minimize latency is to measure the exact model and request path from the places your users or application servers run, then route only among candidates that meet your quality, availability, compliance, and cost requirements.

For streamed chat, optimize time to first token (TTFT). For bounded jobs, optimize total completion time and throughput. Compare direct provider APIs with gateway routes using identical requests, concurrency, streaming settings, connection behavior, and test windows. Keep a measured policy rather than a permanent “fastest provider” label.

What “lowest latency” means for an LLM request

An LLM request is not one indivisible delay. Queueing, prompt processing, token generation, and network travel each contribute to what the user sees. Groq summarizes the relationship as Total Latency = TTFT + Decoding Time + Network Round Trip in its latency guide. In practice, prompt prefill and queueing influence TTFT, while decoding time grows with the number of output tokens and the model’s generation speed.

TTFT: the first visible response

TTFT is the elapsed time from sending a request until the first usable token arrives. It is the most useful primary metric for a typing-style chat interface because it answers, “How long does the user wait before the application appears to respond?” A route that has a fast final completion but a slow first token can feel worse than a route that begins streaming quickly.

Total completion time

Total completion time measures the interval from request dispatch until the complete response is available. It matters for JSON extraction, background jobs, tool plans, and any UI that cannot act until generation finishes. Record it separately from TTFT; improving one does not guarantee improving the other.

Output throughput

After the first token, measure decoding speed in tokens per second or output tokens per second. A provider can have excellent TTFT but decode slowly, or take longer to start and then finish rapidly. Report both values when comparing routes.

Tail latency and reliability

Median latency describes a typical request, not the experience during congestion. Track p95 and p99 latency, timeout rate, HTTP errors, provider errors, and incomplete streams. A route that is 20 milliseconds faster at the median but frequently times out may be worse for production than a slightly slower, dependable route.

Why a gateway can be faster or slower than a direct API

A gateway inserts another network hop and usually adds request processing, policy checks, logging, and provider selection. That overhead can increase TTFT. However, a gateway positioned closer to your clients or application servers can reduce the network portion of the journey, and its chosen provider may be better placed for a particular model or geography. The result varies by model, client location, time of day, and gateway implementation.

Streaming behavior must be verified rather than assumed. A gateway may advertise streaming while buffering several chunks before forwarding them. In that case, the provider may have generated the first token quickly, but the user does not see it until the gateway flushes its buffer. Measure the first byte and first token at your application boundary, and inspect the stream for regular chunk delivery.

Always run an apples-to-apples test:

  • Direct call to the provider, using the same model version and request body.
  • Gateway call that targets that same provider and model, not an automatically selected alternative.
  • Identical stream setting, output-token limit, tools, structured-output schema, temperature, and prompt.
  • The same client region, network, connection reuse policy, concurrency, and measurement window.

Build a latency benchmark that reflects your users

1. Choose the user-visible objective

Write down whether the application is optimizing TTFT, total completion time, or both. A voice or chat product normally gives TTFT the highest weight. A batch summarizer may care more about total time and cost per completed job. If both matter, keep them as separate acceptance thresholds instead of collapsing them into one unexplained score.

2. Pin the exact model and request shape

Use the same model identifier and version on every route. Do not compare a smaller, faster model through one provider with a larger, more capable model through another and call the difference provider latency. Keep these fields fixed:

  • Tool definitions, tool choice, JSON or other structured-output settings.
  • Sampling parameters and response format.
  • Streaming versus non-streaming mode.
  • Whether conversation history, cached prefixes, or retrieval context is present.

Prepare a small corpus of representative prompts rather than relying on one easy question. Include short and long prompts, normal and maximum expected outputs, tool calls, and structured responses. Keep the corpus stable so a later benchmark can be compared with an earlier one.

3. Run from real client or server regions

Latency measured in one data center does not predict latency for a globally distributed audience. Place runners in the regions where your application servers or users actually operate. Record the runner region, cloud, network, and whether traffic exits through a corporate proxy, service mesh, NAT gateway, or gateway edge.

Keep the vantage point constant when comparing routes. The ComputeSDK benchmark methodology is a useful warning: its scheduled runs used physically Northern Virginia runners, a single vantage point, and comparisons across model or provider families are not direct. Geography belongs beside every latency result.

4. Control connections and concurrency

Decide whether you are measuring a cold TCP/TLS connection or a warm, reused connection. Test both if your application does both. Use the same HTTP client, DNS behavior, proxy settings, and connection pool limits for every candidate. Run at realistic concurrency: a serial test can hide queueing, while an extreme load test can measure overload rather than normal operation.

5. Capture client and server timing

At minimum, record a monotonic client start time, time to first byte, TTFT, final-token time, status code, error type, output-token count, and total bytes. If a provider exposes server timing, store it separately from client wall time. Groq recommends comparing client-measured latency with its server-side usage.total_time and checking the x-groq-region response header to distinguish provider processing from network and routing effects; see its latency documentation.

A practical event record looks like this:

{'route':'gateway-x/provider-y','model':'pinned-model-version','runner_region':'eu-west','streaming':true,'concurrency':8,'ttft_ms':0,'total_ms':0,'output_tokens':0,'status':'ok','error':null,'timestamp_utc':'2026-10-16T00:00:00Z'}

Use a monotonic clock for elapsed times and a synchronized wall clock for log correlation. Do not mix the two.

6. Use distributions, not the fastest sample

Run enough repetitions to estimate a median and tail percentiles for each prompt class and region. Publish the sample count, date, concurrency, model version, and test conditions with the result. Include success rate and timeout rate. A single unusually fast request is not evidence that a route is consistently faster.

A dated gateway comparison: useful evidence, not a universal leaderboard

Edgee published a vendor-run benchmark measured on August 5–6, 2026, from 43 Google Cloud regions. It reports 16,344 measurements, 1,173 test runs, 28 countries, six continents, and two models. Edgee was one of the gateways tested, so treat the figures as a dated case study of that setup, not an independent or universal ranking. The report is available at Edgee’s benchmark page.

Model Route Median TTFT
gpt-5.4 Direct OpenAI API 774 ms
gpt-5.4 Edgee 798 ms
gpt-5.4 Cloudflare 811 ms
gpt-5.4 TrueFoundry 869 ms
gpt-5.4 Vercel 938 ms

claude-sonnet-4-6 Vercel 1,307 ms
claude-sonnet-4-6 OpenRouter 1,321 ms
claude-sonnet-4-6 Kong 5,101 ms

In that specific test, the direct API was fastest for both model examples, while some gateway routes were close and the ordering differed by model. The numbers do not establish that any route will be fastest from your region, with your prompts, or on a later date. They also measure TTFT, not model quality, privacy, compliance, total cost, or reliability under your production load.

Turn measurements into a routing policy

Filter candidates before ranking latency

Do not send traffic to a route merely because it has the lowest measured TTFT. First remove candidates that fail a hard requirement:

  • Required model capability, context length, tool support, or structured-output behavior.
  • Quality threshold established by your own evaluations.
  • Data-residency, privacy, security, and contractual requirements.
  • Availability in the user’s geography and acceptable operational status.
  • Rate limits, quota, timeout, and concurrency capacity.
  • Required cache, session, or conversation semantics.

Rank the remaining routes by the metric that matches the product. For example, choose the lowest p95 TTFT among routes whose error rate is below your limit, rather than the lowest median among every route tested.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use region-aware pools

Maintain a candidate pool per application or user region. A route that wins in North America may lose in Europe or Asia because of egress and provider placement. Store recent rolling measurements by region and model, and apply a minimum sample count before changing the preferred route.

Protect against oscillation

Latency naturally fluctuates. Add hysteresis: switch only when a challenger beats the current route by a meaningful margin for several windows, or when the current route breaches an error or timeout threshold. Limit the percentage of traffic used for exploration so a noisy measurement cannot move all users at once.

Keep a fast fallback

Set a TTFT or connection deadline appropriate to the interface. If the preferred route fails before a useful stream begins, retry once on an already-validated alternate route, with an idempotency key where the API supports one. Avoid blind retries after generation has begun; they can duplicate tool calls or charge for two completions. Record the fallback event so reliability and latency reports remain honest.

Separate model selection from provider selection

A router should not silently substitute a different model when the application depends on a particular quality or behavior profile. If substitution is allowed, define an explicit fallback model and evaluate its outputs separately. Otherwise, a faster response may be a product regression disguised as a latency improvement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Using an automated router without losing control

Cloudflare’s AI Gateway Auto Router is enabled by setting cloudflare/auto as the model. Its documentation shows response headers for the selected model, routing reason, and decision ID. You can constrain the candidate pool with cf-aig-allowed-models and cf-aig-allowed-providers. For multi-turn conversations, cf-aig-session-id enables session affinity; without it, consecutive requests can go to different models and may not reuse prompt cache. See the Auto Router documentation for the current header names and behavior.

That feature is not a lowest-latency guarantee. The documented routing reason cost_optimal_within_pool describes a balance of expected quality and cost, and the eligible pool can change over time. If latency is your objective, log the selected model, routing reason, decision ID, and client-side TTFT, then verify that the router’s choices meet your own latency SLO.

Preserve session and cache affinity

Multi-turn prompts often repeat a long prefix. Sending each turn to a different model or provider can eliminate useful prompt-cache locality and make timing less predictable. Use a stable session key when the router supports affinity, and include a deliberate policy for what happens when that provider is unhealthy. Measure cache-hit and cache-miss paths separately.

Expose routing metadata to observability

Include route, provider, model version, region, gateway decision, cache state, TTFT, total time, output tokens, and error category in traces. Without these dimensions, an aggregate latency dashboard can hide one slow geography or one model-specific failure mode.

Reduce latency before changing providers

Cut unnecessary output

Output generation is frequently the largest part of an LLM request. OpenAI’s latency optimization guide gives the rule of thumb that cutting output tokens by half may cut latency by about half, while noting that actual results depend on the workload and model. Set a realistic maximum, ask for concise formats when appropriate, and avoid requesting prose when a compact structured response is sufficient.

Choose the smallest model that passes quality tests

Model size, reasoning behavior, context length, and enabled tools can materially change both TTFT and decoding time. Benchmark a smaller model against your evaluation set rather than assuming a provider switch will solve a model-size problem. Keep quality scores, refusal behavior, tool correctness, and latency in the same decision record.

Shorten prompts carefully

Remove duplicated instructions and stale conversation history, but do not delete context that your quality tests show is necessary. Summarization, retrieval, and cached prefixes can reduce prefill work; measure cache-hit and cache-miss latency independently because they represent different user experiences.

Stream correctly

Enable streaming for interactive responses, flush chunks at the application boundary, and avoid middleware that buffers the entire response. Measure TTFT from the client that renders the response, not only from a server log. For non-streaming workloads, streaming may add complexity without improving the completion deadline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Common measurement mistakes and their fixes

Symptom Likely cause Fix
A gateway appears much slower than the provider Gateway buffers stream chunks or the test includes an extra cold connection Measure first byte and TTFT at the client, compare warm and cold connections, and inspect chunk timing.
One route wins only in one data center Network distance or egress location dominates provider processing Run region-specific tests and route by client or server geography.
Median improves but users report stalls Tail latency or timeout rate is high Track p95/p99, timeouts, and incomplete streams; use an SLO-based policy.
Results change after a model update The model version or serving path was not pinned Record exact versions and rerun the benchmark whenever a version changes.
Conversation quality or speed degrades after routing Requests moved between models and lost session or cache affinity Use session affinity where supported and log model selection on every turn.
A faster route produces different answers Requests were not semantically equivalent or a fallback model was selected Compare identical bodies and evaluate quality before permitting substitution.
Retries create duplicate actions A retry happened after generation or a tool call had started Retry only before a response begins, use idempotency controls where available, and make tools safely repeatable.

A practical rollout sequence

  1. Define SLOs. Set TTFT, total-time, error-rate, and timeout targets for each user-facing workflow.
  2. Create a fixed test corpus. Include representative prompts, output limits, tools, structured responses, and conversation lengths.
  3. Pin candidates. List exact model versions and direct or gateway paths that satisfy capability, policy, and quality requirements.
  4. Deploy regional runners. Place them near real application servers or users and document egress paths.
  5. Warm and cold test. Use consistent connection and concurrency settings, then collect enough samples for median and tail percentiles.
  6. Validate streams. Confirm that the first visible token reaches the rendering client promptly and that chunks are not buffered.
  7. Canary the policy. Send a small, observable share of production traffic to the proposed route while retaining a validated fallback.
  8. Review quality and cost. Check output correctness, cache behavior, rate limits, and spend alongside latency.
  9. Automate reevaluation. Repeat tests after provider, gateway, model, network, or traffic changes and keep the benchmark date with every report.

How to decide which route is “best”

Use a decision table rather than a single leaderboard. A route is eligible only when it passes hard constraints; among eligible routes, rank the metric your users feel.

Application need Primary metric Secondary checks
Interactive streamed chat Regional p95 TTFT Chunk cadence, total time, quality, error rate, session affinity
Voice or real-time control TTFT and jitter Timeouts, stream continuity, output length, geographic egress
Structured extraction Total completion time Schema validity, retries, output tokens, provider limits
Batch generation Throughput and cost per completed item Queueing, concurrency capacity, failure rate, total wall time
Long multi-turn sessions TTFT with cache hits Session affinity, cache reuse, model consistency, context limits

Do not transfer a measured number from one model, region, gateway, or benchmark date to another. The Edgee figures show how quickly rankings can differ between two models, while the ComputeSDK methodology illustrates why a single physical vantage point cannot represent every user. Your own regional, model-pinned measurements are the evidence that should control routing.

Bottom line

The lowest-latency inference provider is a measured result, not a permanent brand or universal ranking. Benchmark direct and gateway paths from real regions with identical requests, optimize TTFT for streaming and total time for bounded work, inspect p95/p99 and failures, preserve session and cache behavior, and route only among candidates that meet your quality and operational constraints. Re-test continuously because model versions, network paths, gateway pools, and provider load change.
