You may not be able to close a big-tech salary gap, but you can make the full employment proposition more compelling: fair and candid compensation, consequential technical work, suitable tools, visible career growth, flexibility, and supportive management. None is a guaranteed substitute for cash. The practical goal is to understand which gaps matter most to your people, address the ones your business can sustain, and make the rest of the offer real rather than rhetorical.
Start with the pay gap, not the perks
Pay remains part of retention. Mercer’s analysis of technology employees found that each 1% increase in base pay was associated with a 3% decrease in quit probability, all else being equal. That is an association, not proof that a particular raise will prevent a resignation; Mercer says its analysis did not assess short- or long-term incentive effects. Mercer’s methodology and findings are a reason to take compensation seriously, not a formula for predicting an individual employee’s decision.

AI compensation also has its own market dynamics. Mercer’s Comptryx data analysis reports that at P4 and higher, AI jobs can command up to a 30% premium over software-engineering roles at equivalent levels. “Up to” is not an average: use a benchmark only when its geography, level, specialty, and company stage are comparable to the role you are setting. Mercer also reported U.S. technology turnover of 8.2% in 2023, versus a 6.4% global average; these are dated, differently scoped figures, not a current prediction for your company. Mercer’s AI pay analysis discusses the role of infrastructure and compensation market data.

Make compensation decisions defensible
- Compare employees and candidates by level, specialty, location, and scope of responsibility rather than using a single “AI engineer” market rate.
- Review internal equity as well as external benchmarks before making targeted adjustments. A retention increase that creates unexplained pay disparities can damage trust elsewhere.
- Explain the package in comparable terms: base salary, bonus, equity grant and terms, benefits, flexibility, and role scope. Do not present private-company equity as cash or promise an exit value.
- If you cannot meet a requested salary, say so clearly and explain what is and is not flexible. Avoid implying that mission or perks make the financial difference disappear.
Make the technical work worth choosing
Describe what an AI hire will actually build, improve, or decide: the users affected, the systems involved, the scale of the problem, and where the work can reach production. Give practitioners meaningful influence over technical direction and protect time for deep work, rather than selling a vague promise to “work on the future.”

Work content can matter to AI workers. In its 2025 report, Boston Consulting Group found that 44% of AI workers ranked cutting-edge projects as a top need, compared with 27% of non-AI talent. That survey finding does not prove that an exciting project offsets lower pay, but it gives employers a concrete part of the offer to improve. BCG’s report on attracting, developing, and retaining AI talent treats project quality as a talent consideration.
Make infrastructure part of the job description
For AI practitioners, access to suitable compute, usable data, evaluation capability, and a path to deployment affects whether ambitious work is possible. Specify what the team can access and how engineers can get decisions on resources. If those capabilities are constrained, explain the constraints honestly and describe the technical trade-offs; promising cutting-edge work without the means to do it can undermine credibility.
Offer technical growth without making management the only promotion
Define a respected individual-contributor path alongside management. For each technical level, document examples of scope, judgment, impact, and collaboration expected, and make promotion criteria visible. Give experienced engineers ways to lead architecture, mentor colleagues, own cross-team projects, or set technical standards without requiring them to manage a large team.

Pair that path with real development: increasingly complex ownership, relevant learning, and opportunities to apply new skills. Deloitte highlights alternative technical career paths and rotational project opportunities as ways to address technology talent needs. Deloitte’s analysis of the tech talent shortage also discusses autonomy and technology microcultures.
McKinsey’s 2026 discussion of talent development emphasizes meaningful roles, development, flexibility, strong leadership, clear career paths, and access to in-demand AI skills. Those are practical design questions: Can an employee see how to grow here? Is learning supported in working time? Does advancement depend on impact, or on a manager’s informal sponsorship? McKinsey’s discussion of AI-era talent development frames these needs.
Make flexibility and day-to-day management fit the person
Ask employees what flexibility means to them: schedule control, location, family needs, decision autonomy, or predictable workload. Do not assume all AI workers want fully remote work or identical benefits. Sequoia’s 2026 report landing page says AI and non-AI companies phase out fully remote work over time, a market observation rather than a universal prescription. Set expectations transparently and make any location or schedule rules workable for the role. Sequoia’s 2026 AI talent report page describes its benchmark context.

Management quality is part of the job employees experience every week. Hold regular one-to-ones that cover workload, recognition, decision-making friction, development, and what might prompt someone to leave. Managers should remove avoidable blockers, give clear feedback, and recognize contributions specifically rather than relying on an annual review to surface problems.
McKinsey’s survey fielded July 28–August 15, 2023, among 12,802 workers in Canada, the United Kingdom, and the United States, found that 51% of surveyed generative-AI creators and heavy users said they planned to quit within three to six months. The AI segments were subsets of the overall sample. This was stated intent in a dated survey, not observed turnover, not a finding about all AI engineers, and not a present-day forecast. It does underscore why managers should ask directly about retention rather than assume that high-demand employees are content. McKinsey’s survey and analysis gives the population and context.

Equity can connect employees to the company’s progress, but it is not interchangeable with salary. Explain grant size, vesting, dilution, tax considerations, liquidity limits, and what happens to unvested awards when someone leaves. Sequoia reported that AI companies delivered median salary increases of 5% or more in 2024, including 5.4% for professional individual contributors, compared with a 4% median increase at other technology companies. These are reported market practices, not recommended raise targets or a forecast for any employer. Sequoia’s 2025 compensation and equity report provides that benchmark.
A 2025 working paper analyzing approximately ten million U.S. job vacancies posted from 2018 through 2024 found AI-skill vacancies were twice as likely to advertise parental leave and nearly three times as likely to advertise remote work. It also found that AI vacancies offering parental leave or health benefits showed salaries 12%–20% higher on average than AI vacancies without those benefits. These are patterns in job postings, not evidence that benefits independently cause higher pay or better retention. The results suggest benefits are part of the competitive package, not a reliable replacement for cash. The working paper, “Beyond pay: AI skills reward more job benefits,” presents the vacancy analysis.

If you use retention bonuses, state eligibility, payment timing, and repayment conditions plainly. A one-time payment can address a defined short-term need, but it will not repair persistent problems with workload, role design, manager trust, or pay fairness.
Turn retention into an ongoing operating practice
- Identify exposure. Map AI roles by level, specialty, tenure, and business importance. Use exit and stay interviews to learn what employees say is driving their decisions, while protecting candor and confidentiality.
- Check the offer. Review compensation against relevant market data and internal equity. Then examine project scope, infrastructure access, career criteria, flexibility, and manager practices for the same roles.
- Agree on changes. Ask each employee what one or two changes would make the role more sustainable or compelling. Distinguish changes you can make now from those requiring budget, policy, or leadership approval.
- Track outcomes. Monitor regretted attrition by role and tenure, alongside pay-equity reviews and employee feedback. Treat movement in these measures as a signal to investigate; it does not by itself prove which intervention caused the change.
There is no established salary-gap threshold at which any particular benefit reliably keeps an AI engineer from leaving. Listen locally, state trade-offs honestly, and improve the parts of the employment proposition your organization can deliver consistently.
