The practical way to reduce concentrated AI risk is to measure your look-through exposure across every account, set a written allocation limit that fits your goals and ability to absorb losses, then reduce the excess with new contributions, carefully selected sales and investments whose returns depend on different economic drivers. Counting tickers is not enough: an individual chip company, a technology fund and a broad index may all own the same AI beneficiaries.
What concentrated AI risk actually is
Concentration risk is the possibility that one company, industry, factor, country or economic theme can cause an outsized loss in your overall portfolio. With AI, the overlap is easy to miss because exposure can appear under several labels: semiconductor companies, cloud providers, data-center operators, software platforms, communication-services stocks, growth funds and broad U.S. index funds.

The Financial Industry Regulatory Authority (FINRA) warns that owning individual technology companies alongside technology funds or index funds can create concentration even when the portfolio contains many different tickers. Funds improve diversification in many cases, but a fund wrapper does not remove the risk of owning correlated securities.

Why a ticker count gives a false sense of diversification
Suppose you own 20 securities. If 12 of them rise or fall mainly because companies are increasing or cutting AI-related capital spending, your economic exposure is closer to one large theme than to 20 independent bets. The same problem occurs when an employer pays you in stock of a company whose revenue depends on the same AI cycle as your investments. Your salary, unvested awards and retirement assets can all be exposed to one shock.

Look-through analysis means examining what each fund owns and grouping holdings by the business driver that connects them. A large fund may hold thousands of companies but still have a heavy weight in a small group of mega-cap technology issuers. A broad index can therefore be diversified by issuer count while remaining concentrated by sector, valuation factor or spending cycle.
Broad indexes can still carry a large technology bet
Vanguard reported in its 2026 market outlook that technology’s weight in the S&P 500 had risen by roughly 14 percentage points since the first generative-AI model launched in November 2022, reaching nearly 40% of the index. Vanguard also placed U.S. large-cap stocks near the 95th percentile of their historical relative valuation range. These are observations about a particular date and methodology, not a prediction that the index must fall, but they show why “I only own an index fund” is not a complete concentration test.
Measure your AI exposure before changing anything
Do the inventory first. Selling before you know where the overlap is can create taxes and trading costs without fixing the underlying risk.

Export current holdings from taxable brokerage accounts, workplace retirement plans, individual retirement accounts, employee-stock plans and any other investment account. Include positions that are easy to overlook:
- Individual stocks and exchange-traded funds or mutual funds.
- Restricted stock units, employee stock-purchase shares and vested employer stock.
- Options, warrants and other instruments whose value changes with a stock price.
- Private, illiquid or alternative investments with a technology or infrastructure connection.
- Cash that is reserved for near-term spending, because it should not be treated as long-term portfolio diversification.
For every fund, record its largest holdings, sector weights, geographic allocation, stated style (such as growth or momentum) and the date of the factsheet. Holdings and weights change, so record the date rather than treating a snapshot as permanent.
2. Map holdings to economic dependencies
Classify each position by the way it could benefit from or suffer from an AI investment cycle. Useful groups include:

A company can belong to more than one group. The purpose is not to predict which group will win; it is to identify positions that may respond to the same news, interest-rate move, supply constraint or spending slowdown.
3. Calculate look-through weights
For each fund, multiply your holding in the fund by the fund’s percentage in a relevant company, sector or dependency group. Add the resulting amounts to your direct holdings. The basic calculation is:
look-through exposure = direct holding + (fund holding × fund weight in the same exposure)
For example, if 10% of your portfolio is in a fund that has a 7% position in one company, that fund contributes 0.7% of your total portfolio to that company. Add any shares you own directly and the company’s weight in other funds. Repeat the calculation for sectors and AI-related dependency groups, not just issuers.
| Exposure lens | What to total | Question it answers |
|---|---|---|
| Issuer | Direct shares plus the same issuer inside every fund | Could one company’s event materially affect the portfolio? |
| Sector and factor | Technology, communication services, growth, momentum and semiconductor weights | Would one style or industry sell-off dominate returns? |
| AI dependency | Companies tied to chips, cloud, models, software or data-center infrastructure | How much depends on the same AI-spending cycle? |
| Geography | U.S. versus international exposure and currency-sensitive assets | Is the portfolio relying on one country’s market and economy? |
| Employment | Employer stock, unvested awards and income tied to one business | Could an investment loss coincide with a job or compensation shock? |
4. Check liquidity and tax location
Mark where each position is held and how quickly it can be sold. A taxable account, a tax-advantaged account, an employer plan and a private holding have different rules. Note cost basis, holding period, loss lots, vesting dates, trading windows and any blackout restrictions. This map determines which risk-reduction actions are practical.
Set a target before deciding what to sell
There is no evidence-based universal percentage cap for AI exposure. A sensible limit depends on your goals, time horizon, emergency-cash needs, taxes, liquidity, employment risk and ability to withstand a large drawdown. Write the limit before a headline or a rally changes your judgment.

Separate risk tolerance from risk capacity
Risk tolerance is the volatility and loss you can emotionally accept without abandoning the plan. Risk capacity is the loss your finances can withstand while still meeting obligations. Someone with a long horizon and stable income may have more capacity than a retiree who must sell assets for living expenses, even if both describe themselves as comfortable with volatility. FINRA says willingness and ability to take risk are different considerations; both should influence allocation.
Write the allocation on several axes
A target that only says “70% stocks, 30% bonds” may leave a large hidden technology concentration. Document limits for:
- Asset class: equities, fixed income, cash and any permitted alternatives.
- Sector and factor: technology, communication services, growth, momentum and semiconductor or infrastructure dependencies.
- Geography: U.S. and international markets.
- Issuer and employment link: one company, employer stock and companies that rely on the same customers or spending cycle.
- Liquidity and tax location: assets available for near-term needs and the account in which a sale would create a tax bill.
The Securities and Exchange Commission (SEC) explains that diversification across asset categories and within each category can reduce the chance of a severe loss and make overall returns less erratic. Vanguard likewise recommends considering risk tolerance, risk capacity, time horizon, taxes and costs when setting an allocation.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsReduce the excess with the least avoidable damage
Redirect new contributions first when the timeline allows
Change the destination of new 401(k), IRA and brokerage contributions toward underweight asset classes or regions. This is often the cleanest first move when existing gains are large or an immediate sale would create a significant tax bill. The concentration declines as new money accumulates elsewhere, although the process is gradual and does not protect you from a near-term drop in the overweight assets.
Check automatic reinvestment settings as well. Dividends and distributions that continue buying the same concentrated fund can undo a contribution change.
Sell overweight holdings in a tax-aware sequence
If the exposure exceeds your written limit or your financial plan cannot tolerate it, contributions alone may be too slow. Consider a staged sale rather than an all-or-nothing trade. Review specific tax lots, short- versus long-term gains, loss lots, charitable-giving possibilities and whether the position is in a taxable or tax-advantaged account.

The SEC advises investors to consider transaction fees and tax consequences before rebalancing. A tax bill is a real cost, but avoiding it indefinitely is not a reason to keep a concentration that threatens an essential goal. Make the trade-off explicit: estimate the tax and fee cost, compare it with the potential portfolio loss you are unwilling to accept, and document the decision.
Handle employer stock and restricted shares separately
Employer stock combines investment risk with employment risk. A falling share price can arrive with layoffs, reduced bonuses or a lower value for unvested awards. Restricted shares, vesting schedules, trading windows and blackout periods may prevent an immediate sale. Coordinate the schedule, withholding taxes and diversification plan with a qualified tax or financial professional when the position is large or complex. Vanguard notes that employer-stock restrictions can also limit the usefulness of customized strategies such as direct indexing.
Understand direct-indexing trade-offs
Direct indexing can let an investor customize an index and harvest some tax losses, but it is not a free concentration solution. FINRA highlights higher fees, tracking differences and the risk that a sold stock rises before it can be repurchased. Coordinating tax-loss harvesting with wash-sale rules across all accounts, including accounts managed by an employer plan or another adviser, adds operational complexity. Use it only when the tax benefit and customization justify those costs.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Choose diversifiers with a different risk driver
The goal is not to swap one AI-linked stock for another. A useful diversifier is an asset whose return is driven by different forces and that can help fund goals if AI-linked equities disappoint.
| Potential diversifier | Why it may help | Important limitation |
|---|---|---|
| High-quality fixed income | Interest income and bond behavior can differ from high-growth equity valuations; Vanguard identifies U.S. fixed income as a diversifier in an AI-disappointment scenario. | Bond prices can fall when interest rates rise, and credit-sensitive bonds may still weaken in an economic slowdown. |
| International equities | Adds companies, currencies and economic cycles outside the U.S. | Foreign markets can have their own concentration, political, currency and valuation risks. |
| Smaller-company exposure | Provides exposure to businesses with different sizes and revenue drivers than mega-cap technology leaders. | Smaller companies can be more volatile and sensitive to financing conditions. |
| Cash reserves | Supports near-term spending without forcing a sale after an equity decline. | Cash may lose purchasing power to inflation and generally has lower long-term return potential. |
Vanguard’s 2025/2026 outlook assigns a modeled 25%–30% probability to an AI-disappointment scenario and projects average U.S. returns of roughly 4%–5% over the next five to ten years. Those figures are estimates, not promises or forecasts of your personal results. They are useful as a reminder to stress-test a portfolio rather than as a reason to make a one-time market call.

Rebalancing restores the allocation you selected; it is not a contest to predict the next winning sector. The SEC describes three basic methods: sell overweight assets, buy underweight assets, or redirect new contributions.
Best Value
- Define the trigger. Choose an annual review date, a percentage-point band around each target, or both. Write down what will cause an action.
- Refresh the look-through inventory. Download current fund holdings and include new awards, options, contributions and distributions.
- Compare with targets. Identify the largest excess by issuer, AI dependency, sector, geography and asset class.
- Use cash flows first. Redirect contributions and reinvestment where practical.
- Choose sales and purchases. Select tax lots and accounts, then check fees, spreads, trading windows and settlement rules.
- Stage the implementation if appropriate. A schedule can reduce the risk of making one large timing decision, but staging does not guarantee a better price.
- Record the result. Save the allocation, rationale, tax estimate and next review date.
Review funds “under the hood” rather than relying on their names. FINRA recommends periodic concentration checks and attention to liquidity. The SEC cautions against changing allocation merely because one asset class recently performed well; a review should follow the written rule, not a performance headline.
Illustrative look-through example
Consider a hypothetical portfolio in which 30% is in an individual technology company, 25% is in a technology fund, 35% is in a broad U.S. index fund and 10% is cash. Assume, only for illustration, that the technology fund is 20% in the same company and the broad index is 6% in it. The direct and indirect company exposure would be:
| Source | Portfolio allocation | Weight in the company | Look-through contribution |
|---|---|---|---|
| Direct shares | 30% | 100% | 30.0% |
| Technology fund | 25% | 20% | 5.0% |
| Broad index fund | 35% | 6% | 2.1% |
| Total company exposure | 37.1% |
The numbers are hypothetical and do not describe any particular fund. The lesson is that the direct 30% position understates the actual issuer exposure. The same calculation can reveal a much larger combined technology or AI-dependency weight than any single account statement shows.
Fraud risks created by AI enthusiasm
Concentration is not the only AI-related danger. The SEC, North American Securities Administrators Association and FINRA warn that fraudsters use AI enthusiasm, deepfake videos, realistic websites and polished marketing materials to promote fake investments.
- Verify that an adviser, broker, platform and investment is registered where registration is required.
- Identify who holds the assets, how withdrawals work and whether liquidity is restricted.
- Read the complete fee schedule and identify conflicts of interest.
- Independently verify performance claims rather than relying on screenshots, testimonials or a video endorsement.
- Reject claims of high or guaranteed returns with little or no risk. The joint regulators call those classic warning signs of fraud.
Do not let fear of missing the next AI winner override basic verification. An unregistered product can add permanent loss risk that diversification cannot repair.
When professional help is worthwhile
Consider regulated, conflict-aware advice when you have a large concentrated gain, restricted or unvested employer stock, several tax lots, options, private investments, cross-account wash-sale issues or a near-term spending need. Ask the adviser to explain registration status, compensation, conflicts, custody, total fees, liquidity and the exact rebalancing policy in writing. Professional advice should make the plan clearer, not replace your understanding of what you own.
Bottom line
Reduce concentrated AI risk by measuring economic exposure rather than counting funds, setting a written limit tied to risk capacity and time horizon, directing new money toward genuine underweights, selling excess exposure with taxes and liquidity in view, and adding assets driven by different economic forces. Recheck the holdings on a schedule and treat extraordinary AI-return promises as a fraud warning, not a shortcut to diversification.
