How to reduce multifamily leasing staff turnover and burnout

Reduce turnover and burnout by redesigning the job, not by asking leasing employees to become more resilient. Start with property-level evidence, remove repetitive work and avoidable interruptions, staff for actual traffic and leave, give managers clear boundaries, and make pay and advancement understandable. Industry surveys show why this matters: onsite property-level employee turnover reached 29.2% over the 12 months covered by RCLCO’s 2025 compensation and benefits survey, while compensation and career mobility were the two most frequently reported reasons for voluntary departures. The figure includes more property-level roles than leasing alone, so each operator must diagnose its own communities rather than apply a portfolio-wide assumption.

What turnover and burnout look like in multifamily leasing

Leasing teams work at the intersection of sales, resident service, compliance, maintenance coordination and emergency response. A consultant may be expected to answer walk-ins, follow up with prospects, process applications, explain fees, coordinate tours, resolve resident concerns and cover the office when a colleague is absent. When these demands collide, employees experience the job as permanently interrupted rather than as a set of manageable responsibilities.

The available industry figures describe the scale of the problem, but they do not establish that one intervention will work everywhere.

Finding Population and date How to use it
29.2% turnover over the reported 12 months Onsite property-level employees in RCLCO’s 2025 National Real Estate Compensation and Benefits Survey, as summarized by the National Apartment Association in 2026 A warning signal for property-level retention; it is not a leasing-only rate.
27% cited compensation as a voluntary-resignation reason; 24% cited lack of career mobility and progression Respondents across surveyed real-estate companies in RCLCO’s 2025 survey Review pay and credible advancement together rather than treating either as a complete solution.
38% of work time on routine operational work and 26% on reactive, issue-driven tasks Rental-housing professionals in the NAA and AppFolio 2026 survey Look for administrative repetition and interruptions that can be removed or reassigned.
41% reported significant stress some days, 18% most days and 8% every day Rental-housing professionals in the NAA and AppFolio 2026 survey Use workload and recovery measures, not just resignation counts, to identify strain early.
Psychological distress among 50% of onsite leasing professionals and 46% of onsite management staff NAA’s 2024 Mental Health Survey, as described in an NAA 2026 article Make support accessible while fixing the operating conditions that create overload.
More than eight instances of work beyond scheduled hours per month on average, and 1.4 vacation days taken in the prior four weeks Onsite leasing and management groups in NAA’s 2024 Mental Health Survey, as described by NAA in 2026 Track after-hours work and leave use as capacity and boundary indicators.

These populations are not interchangeable. The 2026 work-time and stress percentages cover rental-housing professionals generally; the mental-health figures identify onsite leasing and management groups; and the 29.2% turnover figure covers onsite property-level employees. Use the numbers to choose questions for your own properties, not to claim a precise leasing benchmark.

Why are apartment leasing consultants leaving?

Voluntary departures usually reflect several conditions at once. Compensation was the leading reported reason at 27% in the RCLCO survey, but lack of career mobility and progression followed closely at 24%. An employee who feels underpaid may also see no credible route to a senior consultant, assistant manager or regional role. Conversely, a promotion promise cannot compensate indefinitely for an exhausting schedule or an unsafe interaction pattern.

Burnout is often a workload-design problem. A high share of routine and reactive work leaves less time for the relationship-building and judgment that make leasing satisfying. Frequent interruptions can also create error risk: an application is delayed, a prospect receives inconsistent information, or a resident escalation is handed between people without ownership. When one person is absent, the remaining team may absorb the same queue without a backup plan.

Managers should therefore investigate four connected questions:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Is the job economically competitive in the local labor market, including commissions and predictable hours?
  • Can an employee see the skills, training and openings that lead to a next role?
  • Does staffing cover traffic peaks, tours, move-ins, leave and difficult cases without constant overtime?
  • Do procedures, systems and supervisors reduce interruptions, or add more steps and handoffs?

Measure strain at the property level before changing the program

A portfolio average can hide one community with chronic vacancies and another with stable staffing. Build a property-level baseline, segment it by role and tenure, and compare communities with similar markets, unit counts, operating models and amenities.

Collect retention and coverage measures

  • Voluntary turnover by leasing consultant, assistant manager and other onsite roles, separated by tenure bands such as under 90 days, three to 12 months and over one year.
  • Number of open positions, days to fill, days a position remains uncovered and the effect on tours, follow-up and resident response times.
  • Scheduled staffing by day and hour compared with tours, calls, applications, move-ins, renewal activity and known seasonal peaks.
  • After-hours contacts, call-outs, overtime, missed breaks and the frequency with which an employee is asked to work on a scheduled day off.
  • Vacation and sick leave taken versus available. Low leave use can indicate either healthy attendance or an environment where people do not feel able to disconnect.
  • Exit reasons coded consistently, with a free-text field for issues that preset categories miss.

Ask employees about the work, not their personality

Use short monthly pulse questions and structured stay interviews. Ask which tasks consume the most time, which interruptions are avoidable, where a handoff fails, whether the employee can take a real break, and what would make the next six months sustainable. Ask for examples by shift and property; a general statement such as “communication is poor” is less actionable than “prospect calls arrive during move-in processing and have no assigned backup.”

Protect confidentiality when reporting small teams. Managers can share themes and counts without attributing a comment to a named employee. Review findings with onsite staff so the diagnosis reflects the work they actually perform.

Find the work that makes the job unsustainable

Map a typical leasing day from opening the office through closing and after-hours coverage. Include tasks outside the formal job description, such as chasing incomplete documents, locating a maintenance update for a resident, correcting duplicate data entry or calming an escalation while a colleague is on a tour.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Classify each activity

  1. Keep: resident relationships, tours, needs discovery, application judgment, fair-housing-compliant explanations and sensitive exceptions that require human attention.
  2. Stop: reports no one uses, duplicate approvals, meetings without a decision or a recurring task created only because another process is unreliable.
  3. Simplify: standardize email responses, tour preparation, document checklists, move-in instructions and escalation notes.
  4. Reassign: move work to a central or back-office function only when ownership, service levels and escalation routes are explicit.
  5. Automate carefully: remove repetitive data entry or reminders when the system integrates with the records staff already use and allows a person to intervene.

Estimate volume and minutes per occurrence for the top five burdens. A task that takes five minutes but occurs 40 times a week may deserve attention before a once-a-month project that feels more visible. Preserve time for conversations that influence leasing and resident trust; efficiency is not a reason to turn every interaction into a script.

Fix capacity, schedules and backup coverage

There is no evidence-supported universal staff-to-unit ratio that fits every community. A high-rise with heavy tour traffic, a suburban property with long travel distances and a lease-up each need different coverage. Build schedules from observed demand and service obligations.

Match coverage to demand

  • Plot tours, calls, applications, move-ins, renewal deadlines and resident events by hour and day.
  • Schedule overlapping coverage during predictable peaks so one person is not forced to choose between a walk-in and a resident escalation.
  • Plan for holidays, vacation, training, sick leave and turnover gaps before the calendar becomes urgent.
  • Define the minimum safe coverage for opening, closing, handling money or keys, and responding to an aggressive or distressed visitor.

Create a real backup plan

Name the backup person for each critical duty and document what that person can decide without approval. A backup may be another onsite employee, a floating team member or a regional resource; it should not be an unnamed expectation that the newest consultant will absorb the queue. Give staff a clear escalation path for fair-housing questions, threats, emergency maintenance, payment disputes and media or legal inquiries.

Review coverage after an absence or difficult incident. If the same employee repeatedly carries the work, the issue is a capacity design failure, not an individual performance problem.

Make manager support and boundaries visible

Supervisors shape whether a demanding day becomes a manageable exception or the normal operating model. Train managers to notice changed behavior, missed breaks, excessive after-hours activity, rising errors and withdrawal from team communication. The purpose is an early workload conversation, not a diagnosis of a medical condition.

Use a consistent support routine

  • Hold a brief weekly one-to-one focused on workload, priorities, obstacles and development, not only leasing numbers.
  • Ask what must be removed or delayed when a new urgent task arrives. Do not add priorities without taking one away.
  • Review incidents involving harassment, threats or abusive language. Support the employee, document what happened and apply the same standards to residents and prospects.
  • Tell employees how to access any employee-assistance, counseling, leave or accommodation resources available through the employer, and keep medical information confidential.
  • Set a practical after-hours rule: identify who is on call, what qualifies as an emergency, how handoffs occur and when the next shift takes ownership.
  • Model leave use. A policy that permits vacation but a manager who rewards constant availability will suppress recovery.

Support resources are secondary to fixing workload and management conditions. Offering counseling while leaving chronic understaffing untouched will not make the job sustainable.

Make compensation and career progression legible

Benchmark base pay, commissions, bonuses, benefits and schedule expectations against comparable local roles. Explain the calculation in writing: what counts as a lease, when a commission is earned, how cancellations affect payment, and when payroll changes appear. Unclear incentives can feel like underpayment even when the nominal rate is competitive.

Build a credible progression map

Show the capabilities associated with each next role, such as fair-housing knowledge, application accuracy, tour conversion, resident communication, collections coordination, vendor management, budgeting or coaching. Pair each capability with practice opportunities during paid work time. Publish internal openings to onsite staff and state which qualifications are required.

Do not promise a promotion that the organization cannot provide. If a small property has few upward roles, offer lateral development, project ownership, cross-property assignments or recognized specialist paths, and explain the limits honestly. A transparent timeline for reviewing readiness is more credible than a vague assurance that hard work will eventually be noticed.

Standardize training and procedures without removing judgment

New hires burn out faster when they must discover basic processes through trial and error. Create a role-based onboarding plan for the first 30, 60 and 90 days covering systems, fair-housing requirements, tours, applications, resident communication, emergency escalation and local property details.

Build usable standard operating procedures

  • Write one-page checklists for high-frequency workflows such as a tour, application follow-up, move-in preparation and a resident escalation.
  • Include the decision owner, required record, deadline and escalation trigger for each step.
  • Store the current version in one searchable location and retire obsolete copies.
  • Reserve paid practice time and observe the employee performing the process; a document alone is not training.
  • Review procedures after a recurring error or policy change, then tell staff what changed and why.

Standardization should remove uncertainty, not force employees to ignore context. Give staff a clear exception route for accessibility needs, language barriers, safety concerns and unusual resident circumstances.

Use technology only when it removes work

Technology can reduce duplicate entry, reminders and status chasing, but a new application can also create another login, alert stream and reconciliation task. NAA reporting has identified fragmented systems and implementation as concerns. Evaluate a tool by the work it eliminates after launch, not by its feature list.

Lever Potential workload removed Staff time and training Coverage and service effect Implementation burden Outcome signals
Workflow integration Duplicate entry, manual status checks and disconnected follow-up Map current processes; train every affected shift Faster handoffs if records stay consistent Integration testing, data ownership and exception handling Minutes spent reconciling, missed follow-ups and staff-reported friction
Templates and checklists Repeated explanations, incomplete files and inconsistent responses Low technical training; require periodic review More consistent service while preserving human judgment Governance to prevent obsolete versions Error rate, completion time and rework
Centralized administrative support Batch reporting, document preparation or routine scheduling Define service levels and escalation training More onsite time for tours and residents; risk of slower answers if ownership is unclear Handoff design and cross-team accountability Turnaround time, unresolved queues and onsite interruptions
Automated resident or prospect messaging Routine reminders and status notifications Configure rules; train staff to monitor exceptions Quicker routine updates; sensitive cases still need a person Consent, accuracy, integration and escalation controls Response time, opt-outs, corrections and escalations

Before deployment, document the current steps and time spent. Pilot with the people who will use the system, test an absence and an exception case, and remove an old process when the new one works. Keep humans responsible for fair-housing-sensitive questions, complaints, safety issues and decisions that require context.

A practical 90-day operating sequence

Days 1–30: establish the baseline

  1. Assign an owner for retention and burnout measures at each property.
  2. Gather six to 12 months of turnover, vacancies, overtime, after-hours contacts, leave use and exit-reason data where available.
  3. Run stay interviews and a confidential pulse survey.
  4. Map the top routine tasks, interruptions and handoffs, including work performed outside scheduled hours.
  5. Identify immediate safety, coverage or conduct issues that cannot wait for a long project.

Days 31–60: remove friction and restore coverage

  1. Stop or simplify at least one low-value recurring task based on employee input.
  2. Publish a backup and escalation plan for each critical duty.
  3. Adjust schedules around observed traffic and protect breaks and planned leave where operations allow.
  4. Give managers a one-to-one and after-hours playbook.
  5. Explain current pay rules and publish the skills and openings associated with advancement.

Days 61–90: pilot, train and review

  1. Choose one workflow or integration with a clearly stated burden to remove.
  2. Train all shifts during paid time, test exception paths and collect usability feedback.
  3. Review workload, service and employee indicators with the onsite team.
  4. Keep, revise or stop the pilot based on measured results rather than enthusiasm for the tool.
  5. Set the next review date and assign owners for unresolved actions.

Measure whether conditions are improving

Set a baseline before an intervention and review trends at the property level. Turnover is a lagging indicator; waiting for resignations will miss reversible strain.

Measure What a change may indicate Follow-up question
After-hours work and missed breaks Whether boundaries and coverage are working Which shift, task or escalation is generating the change?
Leave taken and schedule changes Whether employees can recover and managers plan capacity Are people using leave freely, or are they avoiding it because coverage is unsafe?
Routine-task minutes and interruption count Whether process redesign is removing work Did the work disappear, or move to another employee?
Application, follow-up or resident-response rework Whether simplification preserves service quality Are errors caused by unclear ownership, training or a system defect?
Pulse responses on workload, support and progression Whether employees experience the changes as credible Which property or tenure group is improving least?
Voluntary turnover, vacancy duration and early-tenure exits Longer-term retention and hiring stability Did the trend change after the operating conditions changed, and are other labor-market factors involved?

Share the results with onsite employees, including what will not change and why. Adjust staffing, procedures, manager practices or pay decisions when the indicators disagree. The goal is a sustainable operating system in which leasing staff have time for residents, support for difficult moments, and a credible reason to stay.
