Self-hosting an LLM moves prompts and outputs into infrastructure you control, but it does not make confidential data private by default. Reduce leakage by treating the model as one component in a larger system: isolate its network, authenticate every caller, enforce authorization outside the model, keep secrets out of prompts, treat retrieved content and tools as untrusted, minimize logs, and protect model files and stored data. OWASP’s LLMSVS v2.0 and related GenAI guidance provide the control framework; your actual safeguards must match your data, architecture, and legal obligations.
What self-hosting changes—and what it does not
With a self-hosted language model, your organization operates the inference server, surrounding applications, storage, and network path instead of sending every request to an external model provider. That can reduce the number of outside parties that can directly receive prompts and completions. It also makes your team responsible for endpoint security, identity, patching, observability, backups, model files, and every integration connected to the model.

A leak can happen without the model being malicious. An internet-exposed API, an over-permissioned service account, a prompt containing a database password, a retrieved document with another department’s records, a tool that can query unrestricted data, or a verbose debug log can all disclose information. Self-hosting changes the hosting boundary; it does not remove application-security or privacy requirements.
Map every place sensitive data can travel
Before changing controls, draw the complete data flow for one representative request. Include the user interface, API gateway, authentication service, inference server, system and developer instructions, retrieval index, external data sources, tool calls, model outputs, monitoring systems, backups, and model or adapter registries. Mark fields that can contain personal, financial, health, customer, source-code, credential, or regulated information.

| Leakage path | Typical failure | Primary control |
|---|---|---|
| Inference endpoint | Direct internet exposure, weak TLS, or an unauthenticated health or completion route | Private network placement, gateway authentication, allowlists, and route-by-route testing |
| Identity and authorization | A valid user can ask for data belonging to another tenant or role | Application-side authorization on every request, data query, and tool action |
| Prompts and templates | Passwords, API keys, connection strings, or internal role rules are copied into context | Secret management, prompt minimization, and redaction before inference |
| Retrieval | An index returns documents outside the caller’s access scope | Document-level permissions, tenant-aware filtering, and retrieval validation |
| Tools and agents | The model invokes a broad database, filesystem, email, or web capability | Allowlisted tools, least-privilege credentials, parameter validation, and approval for high-impact actions |
| Logs and traces | Full prompts, completions, headers, or tool results are retained in broadly accessible systems | Security-focused metadata, content minimization, access controls, and defined retention |
| Model and data artifacts | Weights, adapters, datasets, caches, or intermediate files are copied or tampered with | Protected registries, integrity verification, encryption at rest, and restricted operators |
| Operations | Unpatched packages, undocumented configuration, or uncontrolled backups preserve old data | Asset inventory, update process, configuration review, and lifecycle deletion |
Build a defensible deployment boundary
1. Inventory instances and dependencies
Create an owner, environment, location, model identifier, version, exposed ports, dependencies, data stores, and connected tools for every inference instance. Include development notebooks, evaluation servers, batch jobs, and temporary replicas; these are often forgotten routes around production controls. Record which instances process confidential data and which are allowed to communicate with retrieval stores or external services.
OWASP’s LLMSVS v2.0 calls for inventory, updates, segregation, and configuration reviews. Treat those as recurring operational controls rather than a one-time launch checklist. Remove abandoned endpoints and revoke credentials belonging to retired instances.

2. Place inference behind network controls
Keep the model service on a private network segment unless direct exposure is an explicit requirement. Put a controlled application gateway or service layer between end users and inference. Permit only required east-west connections—for example, from the application tier to inference and from inference-side workers to an approved retrieval service. Block arbitrary outbound internet access from the model process unless a documented tool requires it.
Use transport encryption on every hop that can carry prompts, outputs, credentials, or retrieved passages. Restrict administrative interfaces separately from request traffic, and do not assume that a hidden URL or an internal IP address is authentication.
- List every listener and route on the host and gateway, including health, metrics, streaming, and administration endpoints.
- Remove public routes that are not required; bind internal services to private interfaces.
- Apply source allowlists or service-to-service identity to the remaining routes.
- Test from an untrusted network and from each authorized application identity to confirm both denial and permitted paths.
- Review firewall and gateway configuration after model, framework, or infrastructure changes.
Keep identity and authorization outside the model
Authenticate the human or service at the application boundary, then evaluate that caller’s permissions for the specific operation. Authorization must cover the data selected for retrieval, the tools the request may use, the records returned by those tools, and any action proposed by an agent. A model should never decide that a user is entitled to see a document merely because the user asked for it.

OWASP states that “Critical controls such as privilege separation, authorization bounds checks, and similar must not be delegated to the LLM, either through the system prompt or otherwise.” Enforce those checks in deterministic application code or policy services that receive a trusted caller identity and resource identifier.
Use least-privilege identities
- Give each application, worker, and tool a separate identity instead of sharing one powerful account.
- Scope permissions to the minimum datasets, operations, and tenants required for the task.
- Use short-lived credentials where your identity system supports them, and revoke or rotate them when a service changes ownership.
- Make authorization decisions fail closed when identity, tenant, or resource attributes are missing.
- Record the decision, policy version, caller, resource, and action in security logs without copying the entire sensitive payload.
Do not use the system prompt as a secret store
System prompts are delivered to the model as context and may be exposed through debugging, prompt extraction, logging, fine-tuning data, or a model response. They are useful for behavior instructions, not for credentials or an authorization boundary. OWASP’s LLM07:2025 guidance states: “It’s important to understand that the system prompt should not be considered a secret, nor should it be used as a security control.”
Keep passwords, API keys, connection strings, private certificates, and detailed permission structures out of system and developer prompts. Do not hardcode them in source code, notebooks, container images, environment files committed to repositories, or evaluation fixtures. Store integration credentials in a managed secrets system, grant each integration only the permissions it needs, and inject a narrowly scoped credential at the service boundary rather than into model context.
Reduce sensitive context before inference
- Classify the request and identify the minimum fields needed to answer it.
- Remove direct identifiers and unrelated records before constructing the prompt.
- Replace secrets with stable placeholders when the model needs structure but not the value.
- Keep the mapping from placeholders to real values in an application-controlled store, not in the prompt.
- Redact or block requests that contain credentials, private keys, or prohibited regulated data unless an approved workflow requires them.
Treat retrieval as an untrusted input path
Retrieval-augmented generation can expose information even when the chat endpoint is correctly authenticated. An index may contain documents from multiple tenants, stale access-control metadata, hidden instructions, or malicious text designed to override the agent. Retrieved passages, email bodies, web pages, uploaded files, prior completions, and tool outputs should be treated as untrusted content—not as policy.
Apply authorization before and after retrieval
- Associate each document chunk with an owner, tenant, classification, and current access policy.
- Filter candidates using the caller’s authorization before they enter the model context.
- Recheck permissions when a document is changed, moved, or revoked; do not rely only on an index built months earlier.
- Prevent one tenant’s identifiers, embeddings, caches, or citations from being returned to another tenant.
- Limit the number and size of passages so an attacker cannot force unnecessary disclosure through oversized context.
Tell the model to treat retrieved text as reference material, but do not rely on that instruction alone. Enforce source selection and access checks in the retrieval and application layers. Validate output citations or record identifiers before displaying them to a user.

Constrain tools and agent actions
Every tool expands the leakage and impact surface. A database query tool can disclose records; a filesystem tool can read configuration; an email tool can send confidential text; a browser tool can transmit data to an external site. Give an agent only the tools needed for the current task and expose narrow operations instead of unrestricted shells, SQL consoles, or filesystem roots.
Use a separate authorization path for each action
- Define an explicit tool allowlist for the application or workflow.
- Validate tool arguments against a strict schema, including tenant, record, path, recipient, and quantity constraints.
- Authorize the requested operation with the caller’s identity and the tool’s service identity.
- Run the tool in a sandbox with restricted network, filesystem, and process access.
- Return only the minimum result needed by the model; filter secrets and unrelated fields.
- Require a human confirmation step for destructive, external, financial, publication, or irreversible actions.
- Log the proposed action, authorization decision, result status, and operator approval without retaining unnecessary content.
Indirect prompt injection is possible when a document or web page tells the model to ignore prior instructions or exfiltrate data. Input, output, and action screening can add a useful layer, but a guardrail model can itself be manipulated or miss an attack. Deterministic validation, least privilege, structured prompts, and human approval remain necessary.
Design logging for security without creating a second data lake
Logs often outlive the original request and are copied into dashboards, ticketing systems, backups, and developer workstations. A full prompt and completion can therefore become a second, less-protected copy of confidential information.
Log decisions and metadata
- Request and response timestamps, service and model version, caller or workload identity, tenant, route, and correlation identifier.
- Authentication outcome, authorization policy decision, retrieval policy result, tool name, argument-validation result, and approval status.
- Latency, token or resource counters, error class, and abuse signals needed for operations.
- Integrity or trace identifiers that let investigators connect events without storing the underlying sensitive text.
Do not place secrets, authorization headers, full sensitive prompts, full completions, retrieved documents, or raw tool results in broadly accessible logs. If a narrowly scoped investigation requires content capture, make it an explicit, time-limited process with approval, restricted access, encryption, and documented deletion. Sanitize client-facing errors so stack traces and internal paths do not disclose data.

Protect model files, datasets, and intermediate artifacts
Model weights, adapters, tokenizer files, evaluation sets, retrieval indexes, prompt caches, swap files, and temporary outputs can contain sensitive information or enable tampering. Treat them as production artifacts, not disposable downloads.
- Use an access-controlled registry and separate read, write, promotion, and deployment permissions.
- Validate provenance and integrity of third-party model files before they reach production; verify checksums or signatures through a trusted process.
- Review licenses and embedded data obligations for models and datasets.
- Encrypt weights, indexes, datasets, backups, and temporary storage at rest where appropriate, with keys managed separately from the data.
- Restrict shell access and debugging privileges on inference hosts; operators should receive only the access required for their role.
- Define deletion procedures for retired models, old checkpoints, failed-job outputs, and backup copies.
Integrity verification reduces tampering risk, but it does not prove that a model cannot reveal information learned during training or supplied at runtime. Keep provenance and deployment approvals so a suspicious artifact can be isolated and replaced.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesHarden prompts, outputs, and error handling
Use structured message fields and explicit delimiters so the application can distinguish policy, user content, and retrieved material. Escape or encode untrusted text where the model interface supports it. Limit context length and output destinations to the task’s need. Never place an authorization decision solely in natural-language instructions.
Screen outputs when disclosure would be harmful—for example, for secrets, private identifiers, prohibited records, or cross-tenant references—but treat screening as defense in depth. A blocklist can miss novel formats, while an overbroad filter can prevent legitimate work. Route uncertain cases to a safer workflow rather than silently returning the content.
Return generic errors to end users and keep detailed diagnostics in restricted operational logs. Ensure streaming responses are covered by the same output controls as non-streaming responses; otherwise a sensitive token may escape before a final-response filter runs.

- Call every endpoint without credentials and with an identity lacking the required permission.
- Ask for another tenant’s document through direct chat, retrieval, and a tool-mediated request.
- Place an instruction in a retrieved document that attempts to override policy or disclose hidden context.
- Submit prompts containing fake credentials and verify that they are blocked or redacted before logging.
- Attempt path traversal, unrestricted queries, excessive result sizes, and malformed tool arguments.
- Inspect logs, traces, caches, backups, and error responses for complete prompts, outputs, or secrets.
- Verify that a revoked document, user, tool, or model version is no longer usable after propagation.
Record the expected result for each test, the evidence produced, and the owner responsible for fixing failures. Repeat tests after architecture or model changes; a new retrieval connector or tool can invalidate an earlier review.
Choose deployment and guardrail approaches by control, not by label
There is no generally safer choice between hosted and self-hosted inference based only on where the model runs. Compare the complete system:
| Decision area | Questions to ask |
|---|---|
| Data access | Who can access prompts, outputs, retrieved passages, and tool results, and can access be limited by tenant and role? |
| Network isolation | Can inference, retrieval, administration, and outbound tools be separated and monitored? |
| Identity | Are users and services authenticated independently of the model, with enforceable authorization decisions? |
| Operations | Who patches the stack, reviews configuration, responds to incidents, and removes obsolete copies? |
| Artifacts | How are model files, datasets, indexes, caches, and backups validated, encrypted, and accessed? |
| Connected capabilities | What tools and data sources can the model reach, and what approval is required for sensitive actions? |
For guardrails, compare coverage of direct input, retrieved content, output, and proposed actions; whether enforcement is deterministic; false positives and missed attacks; operating cost; and whether the guardrail is independent of the model it evaluates. Model-based screening is an additional layer, not a security boundary.
A practical pre-production checklist
- Boundary: Every instance is inventoried, privately placed where possible, and reachable only through required routes.
- Identity: Each request has an authenticated caller, and authorization is checked outside the LLM for data and actions.
- Secrets: Prompts, code, notebooks, images, and logs contain no credentials; integrations use scoped managed secrets.
- Retrieval: Document permissions are current, tenant filters are enforced before context assembly, and returned citations are validated.
- Tools: Capabilities are allowlisted, arguments are schema-validated, credentials are least-privilege, and sensitive actions require approval.
- Logging: Security metadata is available, sensitive content is minimized, access is restricted, and retention is documented.
- Artifacts: Registries are access-controlled, files are integrity-checked, storage is encrypted where appropriate, and deletion is possible.
- Maintenance: Patching, configuration reviews, abuse tests, incident ownership, and rollback procedures are scheduled.
What to do when you suspect a leak
- Stop the affected route, tool, or identity without destroying evidence.
- Revoke and rotate exposed credentials, including credentials that appeared in prompts, logs, traces, or tool arguments.
- Preserve restricted audit metadata: identities, timestamps, resources, policy decisions, and affected model or application versions.
- Determine whether the data was merely shown in a response or also written to logs, caches, indexes, backups, external tools, or downstream systems.
- Remove unauthorized copies, correct permissions, and redeploy from verified artifacts.
- Notify the responsible security, privacy, legal, and contractual contacts according to your incident procedure.
- Add a regression test for the exact failure and review adjacent flows for the same control gap.
The goal is not to make a model promise confidentiality. It is to make every path to sensitive data authenticated, authorized, minimized, observable, and reversible where possible.
