The fastest way to understand a consulting company’s annual report is to connect four statements with the operating measures that create revenue: billable headcount, utilization, realized billing rates, project mix and cash collection. Start with the auditor’s report and management’s discussion, then move through the income statement, balance sheet, cash-flow statement, segment disclosures and notes. Do not treat adjusted EBITDA, bookings or utilization as self-explanatory; read each company’s definition, period and reconciliation.
This guide gives you a repeatable method for deciding whether growth is organic, whether margins are durable, and whether reported profit is turning into cash.

What you are trying to learn from the annual report
An annual report should answer six practical questions:
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →- How much work did the firm win, and how much of it became recognized revenue?
- Was growth produced by more professionals, higher utilization, higher realized rates, favorable mix, acquisitions, currency or one-time fees?
- Are operating margins improving because delivery is more efficient, or because of temporary cost actions and accounting classifications?
- Is reported profit converting into operating cash?
- What obligations or judgments could reverse the apparent performance?
- How comparable is this company with another consultancy after adjusting for fiscal year, currency, service mix and definitions?
Consulting is primarily a people-capacity business. A useful starting model is revenue ≈ revenue-generating professionals × available time × utilization × realized billing rate + performance fees and other contract effects. It is an analytical model, not a substitute for the company’s accounting policies.

Use the statements in the right order
1. Auditor’s report and management discussion
Begin by confirming the reporting period, currency, accounting framework and entities included in consolidation. Read the auditor’s opinion for a clean opinion, a qualification, an emphasis-of-matter paragraph or a going-concern uncertainty. These affect how much confidence you can place in the numbers and which disclosures deserve immediate attention.
Next read the management’s discussion and analysis (MD&A). Management should explain changes in revenue, costs, margins, cash and liquidity. Mark every explanation that uses terms such as “underlying,” “constant currency,” “adjusted,” “one-time” or “temporary,” then locate the numerical reconciliation in the statements or notes. A narrative that says demand improved is incomplete unless it identifies the businesses, regions and periods in which recognized revenue or bookings changed.
2. Income statement
Read from the top line down and calculate margins yourself:
| Line | Question to ask |
|---|---|
| Revenue | What services and contract types are included, and how much growth is organic? |
| Direct or delivery costs | Did subcontractors, delivery staff, travel or pass-through costs rise faster than revenue? |
| Operating expenses | What happened to selling costs, general administration, research, restructuring and stock compensation? |
| Operating income | Is the operating margin improving through recurring economics or a temporary item? |
| Interest and other income/expense | Is debt, cash interest or an investment gain affecting earnings? |
| Tax | Does the effective rate reflect a recurring rate, discrete items or uncertain tax positions? |
| Net income | How much belongs to common shareholders, and how does it reconcile to cash flow? |
For each year, calculate operating margin = operating income ÷ revenue. Keep GAAP (or the applicable statutory measure) separate from management’s adjusted margin. A higher adjusted margin is not proof of better economics if the exclusions recur.
How consulting firms create revenue
Billable headcount and hiring
More revenue-generating professionals increase potential capacity, but hiring ahead of demand can lower utilization while new staff are trained or placed on projects. Check average headcount, ending headcount, attrition, contractor and subcontractor use, and the company’s definition of “revenue-generating” staff. A firm that reports total employees but not billable employees gives you less visibility into capacity.
Utilization
Utilization is the share of available professional capacity billed to clients. The denominator differs: some companies exclude holidays, training, leave, internal initiatives or non-billable practices. Always copy the definition and period from the filing before comparing firms. A falling rate can indicate weak demand, deliberate investment in training, or a shift toward internal initiatives; a high rate can signal strong demand but also future burnout or constrained growth.
Bill rate and realized rate
Average billable rate or realized rate shows the revenue earned per billed hour, but it is affected by pricing, seniority, geography, service line and project mix. A higher average can result from selling more high-value work rather than a broad price increase. Look for rate disclosures by segment and reconcile them with utilization and headcount.

Performance and success fees
Success fees can produce large year-to-year swings. Find the recognition criteria, estimation method and amount recognized. Separate recurring time-and-materials or managed-services revenue from contingent fees when judging predictability.
Illustrative operating bridge
Suppose a firm’s billable headcount rises 10%, utilization falls from 75% to 72%, and realized rates rise 6%. The capacity-and-price model implies approximately 1.10 × (72 ÷ 75) × 1.06 − 1 ≈ 11% revenue growth before mix, currency, pass-through items and fees. The example shows why headcount growth alone does not explain revenue.
Growth quality: reported, organic, acquired and currency-driven
Separate reported growth into underlying (organic) growth, acquisitions and foreign-exchange translation. The components should add back to reported growth after rounding. Ask whether the acquired business was included for the full prior-year period, whether divestitures changed the perimeter, and whether constant-currency figures use a consistent methodology.
| Component | What it means | How to test it |
|---|---|---|
| Underlying or organic | Growth from businesses owned in both periods, usually excluding currency | Read the company’s definition and reconcile it to reported revenue |
| Acquisitions | Revenue added by purchased businesses | Check closing dates, purchase accounting and pro-forma comparisons |
| Foreign currency | Translation effect when foreign results are converted into reporting currency | Compare reported and constant-currency growth by region |
| Disposals or other perimeter changes | Revenue removed or reclassified | Read discontinued-operations and segment-restatement notes |
Marsh McLennan’s 2025 consulting segment illustrates the bridge: revenue was $9.794 billion, up 7% year over year; management attributed that 7% to 5% underlying growth, 2% from acquisitions and 1% from foreign-currency translation. The segment reported $1.896 billion of operating income and a 19.4% operating-income margin. Because the components and total are rounded, do not infer greater precision than the release provides.
The practical question is not whether acquisition growth is good or bad. It is whether the acquired revenue carries comparable margins, retention and cash conversion, and whether the company can keep replacing acquired growth with profitable organic demand. As McKinsey has noted, if a company reports 8% growth and 5% comes from acquisitions, the organic baseline is 3%—the figure most useful for forecasting the established business.
Bookings, backlog and book-to-bill
Bookings measure work won during a period; recognized revenue measures work delivered under accounting rules. Bookings may include multi-year contracts, renewals or estimates that will be recognized over several periods. Backlog is the portion expected to become future revenue, but definitions vary widely.
book-to-bill = bookings ÷ recognized revenue. A ratio above 1.0 suggests orders exceeded current-period revenue under that definition; it does not guarantee next year’s growth. Check whether bookings are gross or net of cancellations, whether renewals count, and whether the denominator is quarterly, annual or trailing-period revenue.

Accenture’s fiscal 2026 release reported $36.88 billion in consulting revenue, $9.40 billion in consulting new bookings, a 1.0 book-to-bill ratio and a 15.4% GAAP operating margin. Treat those figures as fiscal-2026 company disclosures, not an industry benchmark. The ratio’s usefulness depends on Accenture’s stated booking and revenue definitions and on the conversion timing of its contracts.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsUse segment, geography and service-line disclosures
Consolidated totals can hide a shrinking core business behind a fast-growing unit. Build a table for each disclosed segment or region with revenue, growth, operating income, margin, headcount and bookings where available. Reconcile segment totals to consolidated revenue and operating income; eliminations and corporate costs explain why they may not add perfectly.
- Service line: Compare project consulting, technology implementation, outsourcing or managed services, and success-fee work. Recurring work is generally more predictable but may have different margins.
- Geography: Look for concentration, local economic exposure and currency sensitivity. A strong reported region may be weak in constant currency.
- Industry: Public-sector, financial, health, energy and consumer demand can move on different cycles. Concentration raises downside risk when a major client or sector slows.
- Mix: A margin change may reflect a larger share of high-value strategy work, lower-margin implementation, pass-through costs or subcontracting rather than productivity.
Read the balance sheet for collection and obligation risk
The balance sheet is where profitable-looking work becomes a cash or credit problem. Compare each item with revenue growth and prior years.
| Item | Why it matters | Checks |
|---|---|---|
| Cash and investments | Liquidity and ability to fund payroll, acquisitions and buybacks | Separate unrestricted cash from restricted or client-held amounts |
| Trade receivables | Amounts billed but not yet collected | Review aging, concentration, allowances and days sales outstanding |
| Unbilled work or contract assets | Work recognized before billing rights become unconditional | Compare growth with revenue and inspect subsequent billing and collections |
| Deferred revenue or contract liabilities | Cash billed or collected before revenue recognition | Assess whether the balance supports future revenue and when it will be recognized |
| Goodwill and acquired intangibles | Assets created by acquisitions and exposed to impairment | Read testing assumptions, sensitivity and acquisition earn-outs |
| Leases and debt | Fixed payment obligations and covenant risk | Read maturities, rates, covenants and available capacity |
| Accrued compensation | Bonuses and payroll earned but unpaid | Compare with staffing, profitability and cash payments after year-end |
| Equity | Accumulated earnings, share issuance and buybacks | Reconcile stock compensation, repurchases and other comprehensive income |
Rapidly rising receivables or unbilled services while revenue grows can indicate slower collections, aggressive estimates, disputed fees or a change in contract terms. Conversely, a rise in deferred revenue can indicate advance billings, but its release schedule determines how much future revenue is actually visible.
Reconcile profit to operating cash flow
Net income includes non-cash charges and revenue that may not yet have been collected. Start with net income, then follow every major adjustment to operating cash flow:
- Identify depreciation, amortization, stock compensation, impairment and other non-cash expenses.
- Examine receivables, unbilled work, contract assets, deferred revenue, payables, accrued bonuses and other working-capital movements.
- Separate a one-year timing benefit from a recurring improvement. A bonus-payment delay can boost cash once without improving economics.
- Compare operating cash flow with capital expenditure to estimate cash available before acquisitions, debt repayment and shareholder distributions.
- Review cash paid for acquisitions separately; acquisition spending can overwhelm otherwise strong operating cash flow.
- Repeat the analysis over several years. Persistent divergence between net income and operating cash flow deserves an explanation in the notes or MD&A.
Consulting firms also estimate whether fees will be collected. Huron Consulting Group explains that allowances for doubtful accounts and unbilled services depend on expected cash realization, a client’s ability to pay, historical fee adjustments and write-offs. Fees billed in advance remain in deferred revenue until the related revenue is recognized. These policies help explain why profit, receivables and cash can move in different directions.
Notes are part of the financial statements
AASB guidance describes notes as narrative descriptions or disaggregation of statement items and information needed to understand the financial statements. Read them as evidence, not optional background. Material accounting-policy information is information that could reasonably be expected to influence decisions made from the statements.

Revenue recognition and contract balances
Find the performance obligations, timing of recognition, allocation of transaction price, treatment of contract modifications and policy for variable consideration such as success fees. Match the policy to contract assets, unbilled work and deferred revenue.
Receivables and credit loss allowances
Review aging tables, write-offs, concentrations and allowance methodology. A low allowance is not automatically conservative if overdue or disputed balances are rising.

Goodwill, intangibles and impairment
Acquisitions create goodwill and identifiable intangible assets. Read reporting-unit or cash-generating-unit assumptions, discount rates, growth rates and sensitivity analysis. Large goodwill relative to equity increases the impact of a future impairment charge, although impairment is non-cash when recorded.
Acquisitions and earn-outs
Locate purchase consideration, contingent consideration, integration costs, acquired revenue and pro-forma information. Determine whether earn-outs are recorded as liabilities or compensation and how subsequent remeasurement affects earnings.
Stock compensation and restructuring
Stock compensation is an economic cost even though it is non-cash at grant. Track expense, dilution and adjusted-income exclusions. Restructuring charges may be legitimate but should be tested for recurrence and cash payments.
Debt, leases, benefits and contingencies
Read maturity schedules, interest rates, covenants, lease commitments, pension or other benefit obligations, litigation and guarantees. A clean income statement can coexist with significant fixed obligations.
Taxes and related parties
Explain the effective tax rate with the tax-reconciliation table, uncertain tax positions and jurisdictional mix. Related-party transactions require terms, amounts and governance context, not merely a footnote reference.
Best Value
GAAP, adjusted EBITDA and other non-GAAP measures
Use the audited GAAP (or statutory) statements as the anchor. Then read each non-GAAP reconciliation line by line. Common exclusions include stock compensation, amortization of acquired intangibles, restructuring, acquisition costs, litigation and impairment. Ask three questions:
- Does the item recur every year?
- Does it require cash now or later?
- Would a reasonable investor view it as part of normal delivery or capital allocation?
Compare adjusted EBITDA only after confirming that both companies use the same inclusions and exclusions. A company can report a higher adjusted margin simply by excluding more recurring costs.
A 2025 operating snapshot: how to read disclosed metrics
FTI Consulting reported a 60% utilization rate, a $529 average billable rate per hour, $1.551 billion of revenue and adjusted segment EBITDA equal to 20.3% of revenues for 2025. These figures are useful together: utilization and rate describe delivery, revenue shows scale, and adjusted margin shows a management-defined profitability view. They are not universal benchmarks; definitions, segment mix and accounting exclusions must be checked before comparing them with another firm.
| Company disclosure | Period | Figure | Interpretation limit |
|---|---|---|---|
| FTI Consulting utilization | 2025 | 60% | Company definition and denominator apply |
| FTI Consulting average billable rate | 2025 | $529 per hour | Mix and geography can move the average |
| FTI Consulting revenue | 2025 | $1.551 billion | Consolidated scale, not organic growth by itself |
| FTI Consulting adjusted segment EBITDA margin | 2025 | 20.3% | Adjusted measure; read reconciliation |
| Marsh McLennan consulting revenue | 2025 | $9.794 billion | Segment figure |
| Marsh McLennan consulting operating margin | 2025 | 19.4% | Operating-income margin, not adjusted EBITDA |
| Accenture consulting revenue | Fiscal 2026 | $36.88 billion | Different fiscal calendar and company perimeter |
| Accenture consulting new bookings | Fiscal 2026 | $9.40 billion | Booking definition and conversion timing apply |
| Accenture book-to-bill | Fiscal 2026 | 1.0 | Not a guarantee of future growth |
| Accenture GAAP operating margin | Fiscal 2026 | 15.4% | GAAP measure; do not compare directly with adjusted margins |
How to compare two consulting companies fairly
Normalize the comparison before drawing a conclusion. Use this sequence:
- Align periods and currency. Confirm fiscal year-end dates, reporting currency and constant-currency treatment.
- Align the perimeter. Adjust for acquisitions, disposals and restated segments.
- Align definitions. Check billable-staff counts, utilization denominator, rate calculation, bookings, backlog and subcontractor treatment.
- Separate accounting bases. Compare GAAP operating margins with GAAP operating margins; place adjusted figures in a separate column.
- Compare the six decision axes.
| Axis | Evidence to collect | Decision question |
|---|---|---|
| Growth quality | Organic, acquisition and currency components | Is the established business expanding? |
| Demand visibility | Bookings, book-to-bill, backlog and recurring revenue | How much future work is visible, and when can it be recognized? |
| Delivery economics | Utilization, realized rate, billable headcount and subcontractors | Can capacity and pricing support growth? |
| Profitability | GAAP margin, adjusted margin and compensation ratio | Are margins durable after normal delivery costs? |
| Cash quality | Operating cash conversion, working capital, capex and acquisition cash | Does accounting profit become deployable cash? |
| Risk and resilience | Client and industry concentration, geography, debt, goodwill, litigation and judgments | What could make the reported result reverse? |
Do not rank a 60% utilization rate against another company’s 75% without confirming denominators. Do not call a 20.3% adjusted EBITDA margin superior to a 19.4% operating margin: they are different measures. Do not compare fiscal-2026 bookings with calendar-2025 revenue as if they covered the same period.
A practical annual-report worksheet
Capture the following in one spreadsheet for at least three years:
- Revenue, organic growth, acquisition growth and currency effect
- Billable headcount, total headcount, utilization and realized rate
- Bookings, backlog, book-to-bill and recurring-revenue share
- Direct costs, compensation, subcontractors, operating expenses and stock compensation
- GAAP operating income, GAAP margin, adjusted EBITDA and every adjustment
- Receivables, unbilled work, deferred revenue, accrued bonuses and goodwill
- Net income, operating cash flow, capital expenditure and acquisition cash payments
- Debt, lease commitments, contingencies, tax-rate items and impairment sensitivity
Then write one sentence for each major change using a number and a cause: for example, “Revenue rose 7%, of which 5 percentage points were underlying, 2 came from acquisitions and 1 from currency.” If you cannot write that sentence from the disclosures, the report has not yet given you enough evidence to claim a precise explanation.

- Revenue and unbilled work grow much faster than cash collections.
- Utilization falls while management describes demand as strong, with no explanation of training or internal investment.
- Reported growth is high but nearly all of it comes from acquisitions or currency.
- Adjusted profit excludes stock compensation, restructuring or acquisition costs every year.
- Bookings rise while backlog conversion, cancellations or contract duration are not disclosed.
- Goodwill becomes large relative to equity and impairment sensitivity is narrow.
- Receivable allowances decline despite aging or write-offs increasing.
- Operating cash flow depends on a one-time release of bonuses, payables or contract liabilities.
- Segment results cannot be reconciled to consolidated totals.
- Auditors identify a qualification, emphasis, material uncertainty or significant accounting judgment that management does not explain in plain language.
Final decision framework
A strong annual result has mutually reinforcing evidence: organic demand, stable or improving utilization, realized rates that reflect genuine pricing or valuable mix, margins supported by recurring delivery economics, and operating cash flow that broadly tracks profit over time. A weak result can still show impressive revenue if growth is acquisition-led, utilization is falling, receivables are stretching, adjusted exclusions recur or cash is consumed by working capital and deal payments.
Use the income statement to measure performance, the balance sheet to test what has been booked and what is owed, the cash-flow statement to test conversion, and the notes to test the assumptions behind all three. Only after those checks should you compare one consulting company with another.
