How to Read a Company’s Capital Expenditure Guidance and Cash Flow Statements

Read capital-expenditure (capex) guidance as a period-specific estimate, then test it against the company’s definition of capex, historical cash payments, operating cash flow and financing plans. The investing-cash-flow subtotal is not automatically capex: acquisitions, investments, asset sales and other items can materially change it.

A reliable reading therefore connects four pieces: what management says it plans to spend, what the cash-flow statement shows was actually paid, how much cash the business generates, and which sources will fund the difference. The process below uses filed company examples to show the calculations and the limits of each conclusion.

What capex guidance tells you—and what it does not

Capital expenditure guidance is management’s estimate of spending on long-lived operating assets during a stated period. Depending on the company, the label may appear as “capital expenditures,” “capital spending,” “cash capex,” or “capital and exploration expenditures.” Those labels are not interchangeable until you read the definition and any reconciliation.

Guidance is forward-looking. It can be a single point, a range, an annual amount or a multi-year program. It is not an invoice, a legally binding commitment or proof that cash has already left the company. Project schedules, permitting, equipment prices, labor availability, regulation, demand and financing conditions can all change the eventual payment pattern.

Actual capex is a historical cash-flow measure, but even it may differ from the amount management discusses. A company can accrue construction costs before paying suppliers, pay for work performed in a prior period, include exploration or software, or exclude customer-funded and joint-venture amounts. Your first task is to identify the basis used for each number.

Find the disclosure and lock the period before doing any math

Start in the annual report’s Management’s Discussion and Analysis, the cash-flow discussion, an earnings release or an investor presentation. Record the fiscal year or years covered, fiscal year-end date, reporting currency, units (dollars, millions or billions), and whether the figure is guidance or an actual result.

  • Fiscal period: A “2026” forecast may belong to a fiscal year that ends in a different calendar year than another company’s 2026.
  • Units: A figure shown in millions can look 1,000 times smaller than the same amount shown in billions if you miss the presentation scale.
  • Shape of guidance: Note whether management gives a range, a point estimate, a quarterly schedule or a multi-year authorization.
  • Scope: Capture the exact metric name and the footnote definition before comparing it with another issuer.

For example, Lowe’s fiscal 2025 ended January 30, 2026, while its fiscal 2024 ended January 31, 2025. The company’s fiscal 2026 capex outlook is approximately $2.5 billion; that is management guidance, not a reported payment. The figures and fiscal dates appear in Lowe’s 2025 Form 10-K.

Decode the company’s capex definition

Before comparing amounts, find the sentence, footnote or reconciliation that defines the measure. Ask what is included and excluded:

  • Cash payments for property, plant and equipment.
  • Accrued construction or equipment costs not yet paid.
  • Capitalized software, information technology and internal-use assets.
  • Exploration and development spending.
  • Joint-venture or unconsolidated-investee spending.
  • Customer contributions, grants or reimbursements.
  • Asset-retirement, environmental or other company-specific adjustments.

Exxon Mobil’s 2024 filing illustrates why this matters. Its cash-capital-expenditure construction is based on selected cash-flow-statement items, and the filing says: “This approach is a useful measure for investors to understand the cash impact of investments in the business and is more aligned with standard industry practice.” Read the company’s definition and reconciliation in the 2024 Form 10-K before treating its metric as equivalent to another company’s capex.

If no reconciliation is provided, label the number as company-defined and avoid false precision. “Free cash flow” is also frequently a non-GAAP or company-defined measure; inspect its formula rather than assuming it means operating cash flow minus one particular capex line.

Read all three sections of the cash-flow statement

The statement of cash flows separates changes in cash into operating, investing and financing activities. Each section answers a different question.

Operating activities: cash generated by the business

Net cash provided by operating activities (CFO) is the cash produced by normal operations after working-capital movements and other operating adjustments. Compare capex with CFO to see whether internally generated cash appears large enough to fund the planned investment, but do not treat that ratio as a solvency test by itself. Working capital can swing, and management may deliberately invest more than one year’s CFO.

Investing activities: more than capex

Investing cash flow commonly includes payments for property, plant and equipment, acquisitions, purchases or sales of investments, proceeds from asset disposals and other long-term assets. Therefore, “net cash used in investing activities” can be far larger or smaller than capex. In Lowe’s fiscal 2025, acquisitions were a major investing cash use in addition to capital expenditures, so the investing subtotal cannot be read as the company’s capex figure.

Financing activities: how the gap is funded

Financing cash flow shows debt issuance and repayment, share repurchases, dividends, lease financing and other capital transactions. A capex plan that exceeds expected CFO may be funded with cash already on the balance sheet, new borrowing, equity or asset proceeds. Conversely, a company with positive CFO can still face a cash shortfall after capex, acquisitions, dividends and buybacks.

Reconcile guidance with actual cash payments

When the company supplies a bridge, tie its stated capex to the relevant investing line items. If the bridge is absent, use the cash-flow statement as a cross-check, not as a substitute for the company’s definition.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Write down the guided amount and the fiscal period.
  2. Locate the historical cash-flow line for purchases of property, plant and equipment or the company’s equivalent.
  3. Check whether the guidance includes items that are accrued, capitalized, paid through a joint venture or classified outside that line.
  4. Separate acquisitions, investments and other investing uses from capex.
  5. Explain any remaining difference instead of forcing the numbers to match.

Distinguish an actual payment from a commitment or authorization. A board-approved budget can be reduced, deferred or re-scoped; an accrued amount can remain unpaid at the reporting date. The timing difference is especially important when a project spans fiscal years.

Worked example: Lowe’s actual spending versus guidance

Lowe’s reported $9,864 million of net cash provided by operating activities and $2.2 billion of capital expenditures for fiscal 2025. For fiscal 2024, it reported $9,625 million of operating cash flow and $1.9 billion of capex. The company’s fiscal 2026 outlook is approximately $2.5 billion of capex. These amounts and dates are reported in its 2025 Form 10-K.

Measure Fiscal 2024 Fiscal 2025 Fiscal 2026 outlook
Net cash provided by operating activities $9,625 million (actual) $9,864 million (actual) Not stated in the cited disclosure
Capital expenditures $1.9 billion (actual) $2.2 billion (actual) Approximately $2.5 billion (guidance)
Capex as a share of that year’s CFO About 19.7% About 22.3% Cannot be calculated without CFO guidance

The historical pattern shows capex rising from $1.9 billion to $2.2 billion while operating cash flow also increased modestly. The approximately $2.5 billion fiscal 2026 plan is about $300 million, or roughly 13.6%, above the fiscal 2025 actual. That is an acceleration in the budget, not evidence that the company will definitely spend the full amount or that the investment will produce a particular return.

Lowe’s describes its program this way: “Our capital expenditures generally consist of investments in our strategic initiatives to enhance our ability to serve customers, improve existing stores, and support expansion plans.” This explanation helps you connect the dollar amount with project categories, but it does not turn the forecast into a guarantee. The filing also says spending may be adjusted for business needs and economic conditions.

Put capex beside operating cash flow and financing plans

A capex number becomes useful only when you ask what cash remains for other obligations and how any deficit will be financed. DTE Energy’s 2026 guidance presentation lays out those items together. It forecasts $3.9 billion of cash from operations and approximately $6.8 billion of capital expenditures, producing free cash flow of negative $2.9 billion before dividends and other uses. It also displays debt issuance and repayment as financing items. See the DTE Energy 2026 AGA presentation.

DTE Energy 2026 guidance item Management forecast How to read it
Capital expenditures $6,720 million to $6,820 million A range; the presentation also rounds the figure to about $6.8 billion
Cash from operations $3.9 billion Forecast operating funding source
Free cash flow before dividends and other uses Negative $2.9 billion Forecast result shown by management, not a historical cash outcome
Debt issuance and repayment Shown as financing items; no single net amount stated here Read the schedule to understand the planned funding mix

The arithmetic explains why capex alone is insufficient: planned investment is about $2.9 billion above forecast operating cash flow. That gap does not, by itself, prove distress. The company may draw existing cash, issue debt, refinance maturities or use other disclosed sources. To judge the plan, examine cash balances, debt capacity, maturities, dividends and other commitments alongside the presentation.

Understand multi-year budgets without treating them as annual promises

Some issuers publish a near-term estimate plus a rolling investment program. American Electric Power’s filing cited here estimates approximately $12.8 billion of capex in 2026 and $65.1 billion over 2027–2030. Those are company estimates, not cash already spent. The figures and the filing’s discussion of variability are available in its SEC filing.

A four-year total can include projects whose timing, scope and approval status differ. Do not divide the total mechanically and call the result a commitment. Instead, identify which projects are already under construction, which depend on permits or regulatory decisions, and which are longer-range opportunities. Compare each year’s expected spending with expected CFO, debt funding and other uses when that detail is disclosed.

Read the uncertainty and risk language

Guidance is an estimate surrounded by assumptions. American Electric Power enumerates factors that can affect planned expenditures, while Lowe’s notes that it may adjust spending for business needs and economic conditions. Look for language covering:

  • Project timing, construction delays and permitting.
  • Inflation in equipment, labor and materials.
  • Supply-chain availability and contractor capacity.
  • Regulatory requirements or changes in allowed investment.
  • Demand, commodity prices and broader economic conditions.
  • Interest rates, credit access and refinancing conditions.

Record the date of the guidance and compare later filings for revisions. A reduction may reflect deferral rather than cancellation; an increase may reflect accelerated work, inflation or a newly included project. The explanation matters more than the direction alone.

Compare companies on consistent axes

Raw capex totals mostly measure company size. A useful comparison standardizes the following dimensions:

Comparison axis Question to answer
Fiscal period and year-end Do the numbers cover comparable months and economic conditions?
Definition and scope Is each figure cash capex, accrued capex, capital and exploration spending, or another company-defined measure?
Actual versus guidance Are you comparing a reported payment with a forecast, and is one a range?
Scale and operating cash flow What share of CFO does investment represent, and how large is each business?
Project mix Is spending maintenance, expansion, regulatory, technology, exploration or acquisition-related?
Funding sources Will investment be funded by CFO, cash on hand, debt, equity, asset sales or customer contributions?
Competing uses What remains for dividends, repurchases, debt repayment and acquisitions?

Only after aligning these axes should you compare investment intensity. A company-defined free-cash-flow number should be normalized in the same way, with each issuer’s reconciliation preserved.

A repeatable reading workflow

  1. Locate the primary disclosure. Use the annual report, MD&A, earnings release or investor presentation, and save the filing date and fiscal year-end.
  2. Copy the exact metric label. Do not shorten “capital and exploration expenditures” to “capex” until the definition confirms that treatment.
  3. Capture the range or point estimate. Record the units and whether the figure is annual or multi-year.
  4. Read at least two prior actual periods. Note acceleration, moderation and any explanation of project timing.
  5. Find the cash-flow line items. Separate property-and-equipment payments from acquisitions, investments and asset-sale proceeds.
  6. Check for a reconciliation. Resolve cash, accrual, joint-venture and other adjustments; if none is provided, state that the measures are not fully reconciled.
  7. Compare with expected CFO. Calculate the relationship only when both figures use comparable periods and definitions.
  8. Map the funding plan. Read cash balances, debt issuance and repayment, dividends, buybacks and other major uses.
  9. Read assumptions and risk factors. List conditions that could move timing, cost or scope.
  10. Track revisions. On the next filing, compare the original guidance with updated guidance and actual cash paid, explaining each material variance.

Common mistakes and how to correct them

Calling total investing cash flow “capex”

Why it fails: Acquisitions and securities transactions can dominate investing cash flow. Correction: Use the specific property-and-equipment line or the company’s reconciled capex measure, then list other investing items separately.

Treating guidance as a guaranteed payment

Why it fails: Budgets change when projects are delayed, re-scoped or canceled. Correction: Label every forecast as guidance, preserve the publication date and compare it with subsequent actual cash payments.

Comparing labels without definitions

Why it fails: Cash, accrued and company-adjusted measures can differ materially. Correction: Read the footnote and reconciliation before calculating cross-company ratios.

Ignoring the fiscal calendar

Why it fails: Two “2026” figures may cover different months. Correction: Write the fiscal year-end next to every number.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assuming capex above CFO proves distress

Why it fails: Companies can use cash reserves, financing or other sources. Correction: Read the financing section, liquidity disclosures, maturities and competing cash uses before judging sustainability.

Using free cash flow without its formula

Why it fails: Free cash flow is often non-GAAP and may subtract a company-defined investment measure. Correction: Recalculate only from the disclosed reconciliation and keep the issuer’s definition attached to the result.

What a careful conclusion can support

After this process, you can state whether planned investment is rising or falling, whether the forecast is large relative to historical operating cash flow, which projects management identifies, and what funding sources are disclosed. You can also identify whether a variance reflects timing, definition differences or a genuine change in spending.

You cannot infer a guaranteed final payment, a project’s return, financial distress or a valuation from capex guidance alone. Those judgments require the company’s broader operating outlook, balance-sheet liquidity, financing terms, project economics and later actual results.
