You cannot guarantee that a new game will become a hit, but you can prevent one launch from deciding whether the studio survives. The practical goal is portfolio resilience: make one compelling, finishable game; preserve cash and production capacity; build a credible follow-up pipeline; keep the catalog discoverable; and expand the franchise only when the audience, rights and economics support it.
That approach controls exposure rather than eliminating uncertainty. Sequels, live updates, extra platforms, licensing and other media can create more ways to earn from a property, but every extension adds schedule, operating, partner or rights risk. The strongest protection is still a good game delivered at a scale the studio can finance.

Why one successful game can still create dangerous concentration
A franchise becomes a concentration risk when too much of the business depends on one property, one release window or one audience reaction. A game can sell well and still leave a studio vulnerable if its costs were front-loaded, if the next project is years away, or if the company has no other product to keep cash and attention moving.
Electronic Arts’ fiscal 2024 Form 10-K illustrates the issue at a large scale. It says a significant portion of the company’s revenue has historically come from a small group of popular properties, including EA SPORTS FC, EA SPORTS College Football, EA SPORTS Madden NFL, Apex Legends, Battlefield and The Sims. A broad catalog therefore does not automatically remove concentration; a few successful franchises can remain financially dominant.

Concentration can appear in several forms:
- Revenue concentration: one game or franchise supplies an outsized share of sales, bookings or recurring spending.
- Capacity concentration: the same specialist team, engine or external partner is needed for every major release.
- Audience concentration: the business reaches one platform, region, demographic or play pattern.
- Rights concentration: a license, distributor or platform agreement controls access to the property.
- Timing concentration: a delayed launch leaves a long period with no meaningful release or update.
Manage these risks separately. The game-level question is whether the next title is compelling and finishable. The portfolio-level question is how many projects the studio can support and when they should ship. The franchise-level question is whether sequels, expansions or other formats deepen the audience’s interest rather than merely multiplying costs.
Set a portfolio policy before the first game ships
Resilience is easier to build before a hit creates pressure to spend aggressively. Write down the rules that determine what happens after a launch, including what evidence is required for additional investment and which risks the studio will not accept.
Define the franchise promise and its boundaries
State the experience the property must consistently deliver: its genre, tone, player motivation, visual identity and technical expectations. Then list what may change between projects and what may not. A clear promise helps the team reject spin-offs or licensed products that borrow the name but weaken the reason people care.
Recommended Free Tools
This is also the test for diversification. A second game, mobile version, series, toy or theme-park attraction should reinforce a recognizable promise or reach a clearly defined adjacent audience. “More places to sell the brand” is not, by itself, a strategy.
Use evidence gates instead of automatic escalation
Approve spending in stages. Early funding should answer whether the concept works, the team can build it and the audience understands it. Later funding should depend on playable milestones, cost-to-complete estimates, schedule confidence, retention or engagement signals where relevant, and credible distribution plans.
After launch, separate evidence for the game from evidence for the franchise. Strong first-week sales may justify support for the existing product without proving that a large sequel, film or consumer product will succeed. Require a new business case for each major extension.
- Concept gate: verify the core promise, target audience, platform assumptions and rights ownership.
- Prototype gate: test the central play loop and production approach with a small commitment.
- Vertical-slice gate: estimate remaining work from a representative build, not from enthusiasm about the concept.
- Launch gate: confirm quality, support plans, marketing obligations, cash runway and contingency options.
- Post-launch gate: decide separately whether to maintain the game, make an expansion, start a sequel or license the property.
Protect scarce production capacity
Map the people, technology and vendors that every project requires. If two projects both depend on the same technical director, animation pipeline or multiplayer infrastructure, they are not independent bets even if their genres differ.
Square Enix has described selectivity and focus, portfolio and timeline optimization, and a shift toward quality. Bandai Namco has likewise described development becoming larger and longer while emphasizing investment priorities and choosing in-house or partner development according to each title. For a smaller studio, the implication is practical: a shorter list of finishable projects can be safer than a crowded slate that forces quality compromises and delays.
Build a pipeline with variety, not a pile of expensive bets
A resilient pipeline has enough continuity to keep the company operating and enough variety to prevent one failure from repeating across every project. Variety does not mean abandoning the franchise. It can mean varying scope, release format, platform, audience segment or production risk.

Mix project sizes and risk profiles
- Core releases: the main premium game or major update that expresses the franchise promise.
- Lower-scope projects: expansions, remasters, smaller standalone experiences or tools that reuse proven technology without pretending to be a full sequel.
- Experimental work: prototypes that explore new mechanics or audiences before receiving a full production budget.
- Partner projects: carefully bounded collaborations that add capability or reach without making the whole roadmap dependent on one outside team.
Do not count every item as an independent source of safety. Several projects can share the same launch window, technology risk or funding source. Review dependencies on a single schedule and cash-flow view.
Choose cadence from capacity and audience evidence
There is no universal release interval that protects a franchise. A faster cadence can keep an audience engaged but may increase burnout, technical debt and support costs. A slower cadence can allow quality and discovery, but it creates a longer revenue gap.
Free tools Windows power users keep installed

Set the cadence by asking what the studio can finish without borrowing against an optimistic launch, how long the audience will wait before needing a meaningful reason to return, and which catalog products can occupy the gap. Remedy Entertainment’s plan to average one new game per year during its 2025–2030 strategy period is that company’s own plan, not a benchmark for a new studio.
Use partners to add capability, not to hide weak planning
External development can expand capacity or supply specialist skills. It also introduces dependency on another studio’s schedule, quality system, finances and communication. Define ownership of source code and assets, acceptance criteria, milestone payments, termination rights and the plan for bringing work back in-house before production starts.
Bandai Namco’s description of choosing internal or partner development according to each title supports a title-specific decision rather than a blanket preference. The right question is which arrangement gives this project the best chance of reaching its intended quality with controllable risk.
Make the catalog work between major launches
A catalog reduces the pressure on the next game when players can still discover, buy or return to earlier work. Electronic Arts describes live services, annualized sports titles and catalog games as recurring revenue sources that it has historically forecast with greater relative confidence than new games. That is an observation about EA’s business, not a promise that a new studio will achieve the same mix.
Quick wins for a faster PC:

Catalog value is partly a visibility problem. Maintain accurate store pages, clear editions, reliable compatibility information, sensible pricing rules and saves or progression systems that do not punish returning players. Coordinate promotions with new releases so that a newcomer can move from an older title to the current one without confusion.
Track which products introduce players to the franchise, which retain them and which convert them to another purchase. Do not assume that a large installed base is active or that a discount automatically creates a durable audience.
Design live support around a sustainable promise
Ongoing updates can smooth revenue and give a franchise more chances to serve players, but they are a continuing operating commitment. Before launch, specify the update frequency, moderation needs, customer support load, server or platform costs and the point at which support will be reduced.

- [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
A live plan should have a reason to exist beyond monetization. New content, events or quality improvements must fit the core game and be deliverable by the team that remains after launch. If the plan requires a permanent organization larger than the studio can finance, it is not a resilience lever; it is a new concentration risk.
Protect cash flow from the launch curve
Model conservative, expected and strong outcomes, including refunds, delayed milestones, post-launch support and the time required for the next project to generate revenue. Keep enough flexibility to maintain the existing game while pausing or resizing a follow-on that lacks evidence.
Expand to more platforms only when the fit is real
Additional platforms can enlarge reach and reduce dependence on one storefront, but they also increase certification, optimization, customer support and release-management work. Evaluate each platform against the franchise’s control scheme, performance requirements, audience overlap and commercial terms.
Use a platform decision checklist
- Does the platform contain enough of the intended audience to justify the engineering and support work?
- Can the team preserve the game’s performance, accessibility and identity on that hardware?
- Will simultaneous release improve discovery, or would a staged release allow the team to learn and stabilize?
- How do platform fees, promotion rules, cross-play requirements and account systems affect the economics?
- Can the studio maintain updates and customer support across every supported version?
Electronic Arts reported that 73% of estimated units sold on Xbox One, Xbox Series X, PlayStation 4 and PlayStation 5 were digital in fiscal 2024. The company said this measure used digital unit data from Microsoft and Sony, plus packaged-goods estimates from retail and distribution partners. It is not a market-wide estimate and says nothing about the probability that a particular franchise will succeed. It does, however, show why a studio should understand digital storefront operations, patching and account relationships before adding platforms.
Use licensing and other media as selective extensions
Games can create valuable intellectual property, but not every property needs a television adaptation, mobile application, merchandise program or physical attraction. The extension should have a specific audience, a credible operator and rights that the studio can actually control.

Then document trademark ownership, territory, media, sequel, merchandising and approval rights. A partner may finance or operate an extension while retaining meaningful control over timing, quality or distribution.
Hasbro’s fiscal 2024 filing identifies risks from changing consumer tastes, dependence on third-party studios and distribution, licensing arrangements and protection of intellectual property. Those risks apply to diversification generally: a new revenue stream can make the portfolio more complex without making it safer.
Choose the operating model deliberately
- Owned production: more control over quality and schedule, but the studio funds the capability and carries the operating burden.
- Co-development: shared capability and risk, with more coordination and approval complexity.
- Out-licensing: faster access to another company’s expertise and distribution, but with less direct control and exposure to licensee performance.
Bandai Namco describes a group-wide IP strategy and out-licensing; Nintendo describes widening consumer contact with its IP through visual content, mobile applications, theme parks and merchandise. These are examples of how established companies use their properties, not a checklist that every new studio should copy.
Build an audience relationship that survives a launch window
Depending on one hit often means depending on one marketing event. A studio can reduce that dependence by learning from players before launch and giving them useful reasons to remain interested afterward.

Collect permission-based signals
Use wishlists, opt-in newsletters, community memberships, playtests and support interactions to understand who is interested and why. Keep consent, privacy and regional requirements clear. The purpose is not to inflate a contact count; it is to know which messages, features and release formats are relevant to real players.
Communicate the next reason to return
Publish a realistic roadmap only when the team can support it. Explain what is changing, what is staying stable and how feedback affects priorities. Overpromising content can create a short-term attention spike while damaging trust that a sequel or expansion needs.
Measure quality of relationship, not only reach
Useful internal measures include repeat participation, support sentiment, conversion from one catalog title to another, completion of onboarding, and the share of active players who opt into future updates. Interpret each measure in context; a large social following may have little value if it does not translate into informed, voluntary engagement.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Compare resilience options with the same decision framework
When evaluating a sequel, expansion, new platform, live service, license or other medium, score the opportunity against the same questions. The sources do not establish a universal weighting or numeric score, so tailor the emphasis to the studio’s runway, team and audience evidence.
- Audience fit: Does the option reinforce the franchise’s core promise, and is there evidence that the intended audience wants it?
- Development burden: What staff, technology, operating costs and schedule does it require?
- Reach: Which platforms, regions and audience segments become available, and are they genuinely incremental?
- Revenue timing: When could cash arrive, and how much of the forecast depends on uncertain new demand?
- Rights and control: Who owns the relevant IP, approvals, data, distribution relationship and source materials?
- Reuse versus dilution: How much technology, content and audience knowledge can be reused without making the experience feel repetitive or creating extra complexity?
- Reversibility: Can the studio stop or resize the initiative after a milestone, or does it create long-term obligations?
Require a written decision that records the assumptions, the evidence that would change the decision and the maximum exposure the studio will accept. This makes diversification a controlled option rather than an emotional response to a successful launch.
Recognize common failure modes early
Greenlighting too many sequels after a strong launch
A hit can make every proposal look safer than it is. Keep the sequel’s scope tied to demonstrated audience demand and the team’s actual capacity. Do not commit to multiple expansions, a sequel and a media project before the first post-launch data is available.
Confusing brand awareness with product demand
High visibility does not prove that players will buy a different genre, platform or format. Test the new proposition with prototypes, pilots or licensed commitments that can be stopped before full production.
Letting a partner become a single point of failure
Maintain documentation, source access, milestone visibility and a fallback plan. Review the partner’s financial and staffing health when the project has a long schedule.

Best Value
Protecting the IP without protecting the player relationship
Legal enforcement matters, but confusing editions, broken compatibility and abrupt service changes can erode trust just as effectively as piracy or infringement can damage value. Align rights decisions with a clear, reliable customer experience.
Use a portfolio dashboard that exposes concentration
Review the dashboard at each investment gate and after every major release. It should show:
- Revenue and bookings by franchise, title, platform and region.
- Development spend committed, remaining and at risk.
- Months of cash runway under conservative and expected scenarios.
- Schedule dependencies on shared teams, technology and external partners.
- Catalog activity, including new-player entry points and return behavior.
- Live-service operating load, support volume and content delivery status.
- Rights that expire, require renewal or restrict a platform or territory.
- Audience signals from opt-in channels, playtests, support and community activity.
Set escalation thresholds that trigger a review rather than an automatic cancellation or expansion. A project that misses a milestone may need a smaller scope, a later date or a different partner; the dashboard is useful when it creates time to make that choice.

1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteWhat established companies demonstrate—and what they do not prove
The public strategies of large publishers show several possible resilience levers, but they are not controlled comparisons and should not be treated as proof that one tactic causes success.
Electronic Arts: recurring catalog and concentration can coexist
EA’s disclosures connect live services, annualized sports products and catalog games with recurring revenue and greater relative forecasting confidence, while also acknowledging that a few franchises account for a significant share of revenue. The lesson is to build recurring value without assuming that a broad catalog removes concentration.
Square Enix: selectivity and timeline discipline
Square Enix has discussed focusing its portfolio, optimizing portfolios and timelines, emphasizing quality, expanding platforms, improving live-title profitability and pursuing IP revenue opportunities. For a smaller studio, the transferable principle is disciplined prioritization, not the scale of those initiatives.
Bandai Namco: match investment and partners to each title
Bandai Namco describes games becoming larger and longer to develop, then links investment priorities and in-house-versus-partner choices to individual titles. That supports a project-specific capacity and dependency review.
Nintendo: widen contact with the IP when the fit supports it
Nintendo’s fiscal 2024 report states: “To continue invigorating our dedicated video game platform business, our fundamental strategy is to expand the number of people who have access to Nintendo IP.” Its examples include visual content, mobile applications, theme parks and merchandise. The strategic idea is wider contact with the IP, not automatic conversion of every game into every medium.
Remedy: combine owned and partner franchises
Remedy’s fiscal 2025 report says: “We have two business areas that support one another: own franchises and a partner franchise.” That structure illustrates one way to balance ownership with collaboration, while also creating dependence on partner economics and rights that must be managed.
Remedy’s report attributes the following estimates to Newzoo in 2025: a global games market of USD 188.8 billion, up 3.4% year over year; 3.6 billion estimated players, up 4.4% from 2024; and an estimated USD 206.5 billion market in 2028, representing a 3.0% compound annual growth rate over the period. These are secondary reproductions in Remedy’s report, not independent checks of the underlying Newzoo publication. They describe market scale, not the odds of success for a particular franchise.
A practical sequence for a new studio
- Write the franchise promise, ownership map and non-negotiable quality requirements.
- Build a capacity map showing shared staff, technology, vendors and cash commitments.
- Choose one primary game and a small number of reversible experiments rather than announcing a full universe.
- Define milestone evidence and stop, resize or continue decisions before production pressure rises.
- Prepare catalog, platform and support operations early enough that launch does not become the only revenue event.
- Collect permission-based audience signals and use them to test follow-up assumptions.
- After launch, separate maintenance decisions from sequel, licensing and cross-media decisions.
- Approve each extension only when its audience fit, economics, rights and operating capacity are documented.
- Review concentration by revenue, staff, platform, partner and schedule—not just by brand name.
- Keep a contingency plan that preserves the studio if the next major release is delayed or merely performs adequately.
The protection strategy
Protecting a new franchise from one-hit dependence means making fewer irreversible bets, not trying to manufacture certainty. A finishable first game, a staged pipeline, a visible catalog, durable audience relationships and carefully chosen extensions give the studio more options. Each option must still earn its place through audience fit, controllable cost, clear rights and the capacity to deliver it well.
