Review the plan as the season unfolds, and set a last profitable reorder date so late arrivals do not become next season’s leftovers.
Start by identifying what makes each product seasonal
Seasonal demand does not follow one universal calendar. Weather-driven goods, holiday products, and event merchandise can peak at different times and for different lengths of time. Label which pattern applies to each product, then map when demand typically rises, crests, and fades compared with ordinary periods.

Use more than one year of history where available, but treat it as evidence rather than a template. A product’s trajectory may be changing, and one unusual season may not repeat. EazyStock’s 2023 guide gives an illustrative de-icer example: three cans per month for nine months and around 50 per month for the other three. That example shows how a seasonal curve can differ from a flat average; it is not a benchmark for other products. EazyStock’s seasonal planning guide

Forecast at a level useful for action—such as SKU, variant, sales channel, location, and week—when your data supports that detail. Annotate past sales with promotions, stockouts, unusual weather or events, and shifts in customer preferences. Promotions can inflate observed demand; a period without stock can suppress recorded sales even when customers wanted the product. Shopify’s guidance recommends using sales data to make inventory decisions, while DHL’s peak-season advice emphasizes considering promotions and market conditions. - Inventory Management Software
- Manage millions of inventory in one program
- Track and manage different types of inventory
When an item sold out, do not present estimated missed sales as observed demand. Use your own evidence—such as the timing of the stockout and sales velocity beforehand—to estimate what may have been missed, and mark the uncertainty. A forecast that makes its assumptions visible is more useful than last year’s total copied without context.
Convert forecast demand into a purchase requirement
A demand forecast estimates what customers may buy. The purchase requirement is a different figure: it accounts for stock already available and supply already on its way, as well as uncertainty and constraints on ordering.

The coverage period should match the decision you are making: supplier lead time plus the interval until the next inventory review, or the remaining selling window if the season is nearly over. Before placing an order, check the details that can change what is practical or profitable:
- Usable stock: Count inventory available for sale, not units already committed to another channel, location, or order.
- Incoming supply: Include confirmed purchase orders and expected arrival dates; do not count unconfirmed replenishment as certain.
- Supplier constraints: Check minimum order quantities, lead times, reliability, and whether peak-season delays are likely.
- Commercial limits: Weigh available cash and storage against the cost of a stockout, markdowns, and the likely value of leftovers after the season.
Safety stock is a buffer for uncertainty, not a second allowance for seasonal demand already built into the forecast. Its appropriate size depends on demand uncertainty and the cost of holding extra units; the sources do not establish one quantity that suits every product. Set reorder triggers and a last profitable order date
Lead time determines whether another order can prevent a stockout. Estimate when stock will run low, compare that with supplier lead time, and allow for the possibility that delivery takes longer during the rush. Place orders early enough to arrive before demand crests, rather than assuming an order placed during the peak will help in time. DHL and EazyStock both advise planning around supplier timing and the seasonal selling window. DHL’s peak-season guidance · EazyStock’s seasonal planning guide

Coordinate promotions, inventory, and suppliers
Share campaign dates and expected promotional lift with the people responsible for inventory and purchasing. A promotion planned without visibility into available stock can drive demand beyond what the business can fulfill. DHL warns that separation between sales and inventory teams can contribute to inaccurate forecasts and either shortages or excess inventory. DHL’s peak-season guidance
Discuss forecasts and delivery schedules with suppliers before peak demand. Advance communication and a good working relationship may help when needs change, but neither guarantees that extra stock will be available. Consider these customer-facing options only when their terms are clear:
- Preorders can reveal demand before production or secure orders in advance.
- Backorders and “notify me” options can preserve customer interest during a temporary stockout, but offer a delivery promise only when the resupply timing is credible.
Review sell-through while there is still time to act
Set review dates during the season rather than waiting for the final sales report. At each review, compare units sold and remaining stock with the latest sales velocity and expected demand for the remaining weeks. If inventory now exceeds the updated outlook, consider sell-through actions while there is still time; a late markdown can sacrifice more margin than an earlier decision. GS1 US discusses the risk of discounted or held excess stock after the peak. GS1 US’s seasonal planning guidance · Inventory Planner’s seasonal buying guidance
Use the same reviews to check whether a reorder trigger still makes sense. If a new order would arrive after the main selling period—or after the last profitable reorder date—stop replenishing and focus on the units already on hand.
Use inventory software to solve a defined workflow problem
Inventory planning software can help combine stock visibility, sales history, forecasts, and order calendars, particularly when a retailer manages many products, locations, or channels. It cannot fix incomplete records or unexamined assumptions. Assess tools against your actual sales channels, location and SKU complexity, supplier calendar needs, and budget; the sources do not establish a single best vendor or a required physical device.
