Put the customer and outcome before model terminology, then show the evidence that matters at your fundraising stage.
For an AI company, a conventional startup story is not enough. Investors also need to understand how the system performs, what data it uses and may legally use, how reliable and secure deployment is, which model or cloud services it depends on, and what it costs to serve each customer. Present those facts with methods and limitations rather than claiming that an impressive benchmark is a moat.

What your deck must prove
A pitch deck earns attention and a follow-up conversation; it is not a data room or a complete operating plan. Carta’s founder guide describes the core story as the problem, solution, business idea, customers, go-to-market, team, competition, finances and use of funds. You can see that framework in Carta’s ultimate guide to pitch decks for founders.
Every slide should advance one investment question:

- Who has the problem, and why is it expensive, urgent or strategically important?
- What does the product do in a real workflow, and what outcome does the customer receive?
- Why is this possible now, and why can this team win?
- What evidence shows customers will adopt, pay, retain and expand?
- How will additional capital produce a specific, measurable next milestone?
Remove material that does not answer one of those questions. Detailed methodology, contracts, architecture, customer references and financial schedules belong in an appendix or diligence folder, not in a crowded opening narrative.
Choose the fundraising story before designing slides
Define the stage and proof standard
There is no universal deck length or slide order. A pre-seed company may have a strong insight, prototype and early learning but little revenue. A seed company should show that users are adopting the product and that the team is learning quickly. A Series A company is expected to foreground traction, revenue, retention and a repeatable path to growth. Carta’s Series A guidance suggests a 10–15-slide main deck with an appendix for detailed financials and diligence; treat that as guidance, not a quota. Read the current guidance at Carta’s Series A pitch-deck guide.
| Fundraising stage | Main evidence to emphasize | What can remain a hypothesis |
|---|---|---|
| Pre-seed | Founder insight, customer discovery, prototype, early usage or design partners, and a credible first product milestone | Repeatable acquisition, mature retention cohorts and fully proven unit economics |
| Seed | Activation, paid pilots or early recurring revenue, customer references, product learning and an emerging go-to-market motion | Large-scale expansion and long-term margin profile, if not yet measured |
| Series A | Recurring revenue, retention, expansion, repeatable acquisition, product performance and a plan that scales beyond founder-led selling | Only the assumptions you label clearly and tie to a testable milestone |
Decide what the round must accomplish before writing the ask. The right amount is the capital required to reach the next value-creating milestone, not an arbitrary maximum. That decision determines which metrics deserve prominent space and which belong in the appendix.
Identify the audience and desired next step
State whether you are seeking an introductory meeting, a partner-level discussion or diligence. A generalist investor may need more context on the customer and market; a specialist may want a deeper view of model evaluation, data rights or deployment economics. Do not create different facts for different investors. Create a consistent core deck and adjust the emphasis and appendix.
Build the core deck, slide by slide
1. Company and one-line explanation
Open with the company name, product category, target customer and outcome. A useful formula is: “We help [specific customer] achieve [measurable outcome] by [plain-language description of the product].” For example, describe an automated claims-review workflow and its effect on processing time rather than leading with the name of a model architecture.
Add a short status line such as “paid pilots,” “in production with five customers” or “prototype validated in 20 interviews,” provided each label is accurate. The first slide should let a reader explain the company after a single glance.
2. Problem and customer
Name the economic buyer, daily user and person who feels the pain. Show how the job is handled today: spreadsheets, manual review, a legacy system, an outsourced service or an internal team. Explain the cost of delay, errors, missed revenue, compliance exposure or wasted labor using customer evidence where available.

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteSeparate observed facts from assumptions. “Three design partners reported a four-hour weekly reconciliation burden” is stronger than “reconciliation is broken.” If the problem is seasonal, regulated or concentrated in one geography, state that scope. A narrow, urgent wedge is more credible than a universal problem statement.

3. Solution and product in use
Show the workflow from input to decision to outcome. Use a short screen recording, annotated product image or three-step diagram. Explain where AI contributes and where deterministic software, rules or a human reviewer participates. Investors should understand what happens when the system is uncertain, wrong or unavailable.
Describe the minimum product a customer buys today, not a roadmap of speculative features. If the product integrates with a customer’s systems, identify the integration point, implementation effort and time to first value. This makes adoption friction visible and gives later traction numbers context.
4. Why now and the market wedge
Explain the change that makes the opportunity timely: a new technical capability, a shift in customer behavior, a cost change, a regulatory development or a newly available data source. Then define the first segment you can reach and serve well. Show a credible expansion path from that wedge to adjacent customers or workflows.
Use TAM, SAM and SOM as transparent frames, not as a forecast of obtainable revenue. Define each term and show the source, time period, geography, price and customer-count assumptions behind the estimate. A bottom-up calculation such as “12,000 eligible clinics multiplied by an annual contract value of $X” is auditable; a large industry headline alone is not. Carta discusses these market frames in its Series A guidance at this guide.
5. AI product proof
This is the slide where an AI deck must add evidence beyond a standard software description. State the job being evaluated, the dataset or sample, the comparison baseline, the date and the metric. Include representative results and the situations in which performance falls short.
- Evaluation design: identify the test population, sampling method, train-test separation, human labeling process and evaluation period. If results come from a curated set, say so.
- Useful metrics: choose measures tied to the customer outcome, such as recall at a defined precision, resolution time, accepted recommendations, cost per completed task or escalation rate. Report denominators and confidence limits when material.
- Comparisons: compare with the incumbent workflow, a reasonable non-AI baseline or a human process. A model benchmark by itself does not establish customer value or defensibility.
- Limitations: show failure modes, language or geography limits, edge cases, drift risk and the conditions under which a human must review the output.
- Data provenance and rights: explain where training, fine-tuning and retrieval data come from, what permission the company has, how customer data is segregated and how deletion or retention requests are handled. Do not make a legal or privacy-compliance claim without company-specific evidence and qualified review.
- Reliability and operations: report uptime or task-success definitions if measured, latency ranges, fallback behavior, monitoring and incident response. Distinguish a controlled demonstration from production performance.
- Dependencies: disclose external model APIs, cloud infrastructure, specialized hardware, open-source components and the effect of a provider price or policy change. Explain what can be swapped and what cannot.
- Inference cost: show the cost to serve a representative request or customer, the usage assumptions, and how that cost changes with volume. State whether the figure includes retrieval, storage, human review and support.
Use the main slide for the result and the implication. Put confusion matrices, prompts, architecture diagrams, data-flow maps and full test methodology in the appendix. AI-specific performance, data, reliability, dependency and cost disclosure is practical tailored advice; the cited general pitch guides do not establish a universal AI investor checklist.
6. Traction and customer validation
Choose metrics that match your stage and define every one. Useful evidence can include paid usage, recurring revenue, activation, weekly or monthly engagement, retention cohorts, expansion, conversion from pilot to contract, implementation time and customer acquisition cost. Put the period, denominator and cohort definition beside the number.
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Label commercial status precisely:
- Pipeline: an opportunity under discussion, not revenue.
- Signed contract: a legal commitment whose start date, value and cancellation terms should be clear.
- Pilot: a limited evaluation; report how many pilots converted, renewed or stopped.
- Recurring adoption: repeated customer use or renewal over a stated period, not a one-time login.
Customer logos are supporting evidence, not a substitute for usage and outcomes. With permission, add a short customer quotation, baseline, measured improvement and time to value. If you have only interviews or design partners, present them as learning and explain the next experiment.

7. Business model and unit economics
Show who pays, what triggers payment and how pricing scales. Explain whether the contract is per seat, workflow, transaction, usage tier or a negotiated enterprise subscription. Include implementation and support revenue if they are material.
Connect revenue to cost. For an AI product, list model calls, tokens or compute, retrieval and storage, human review, third-party services, support and onboarding in the cost-to-serve calculation. Show current gross margin if measured, or a path to the target margin with explicit assumptions about usage, provider prices and automation. Do not present an unsupported margin claim.
Make projections traceable to operating drivers: number of customers, average contract value, conversion, sales cycle, retention, expansion, headcount, infrastructure and cash expenses. A simple model with visible assumptions is more useful than a precise-looking five-year forecast whose inputs cannot be checked.

8. Competition and differentiation
Compare the product with direct competitors, incumbent software, internal builds, manual work and the option to do nothing. A two-axis chart can help, but label the axes with customer-relevant measures such as implementation time and verified task accuracy rather than vague “better technology.”
Explain the source of advantage and why it can persist: proprietary or permissioned data, workflow integration, distribution, switching costs, accumulated feedback, operational expertise or a cost structure that improves with scale. AI capability alone is not a moat. Avoid saying “we have no competitors”; every budget competes with an existing process or a decision to wait.
9. Go-to-market
Name the initial buyer, champion, approver and channel. Describe the sales cycle or self-serve motion, implementation steps, pricing conversation and evidence that the motion can repeat. If founders sourced the first customers, say so and identify what must be systematized next.
Separate current evidence from planned experiments. For example, report that a partner channel produced two qualified pilots, then list the experiment to test whether it can produce ten. Include conversion rates and cycle lengths when the sample is large enough to be meaningful; otherwise identify the observation as early evidence.
10. Team
Show why this team can build, sell and operate the product in the target market. Highlight relevant domain experience, technical work, prior company-building, customer access and evidence of working together. Clarify ownership of product, engineering, security, sales and operations, and identify critical hires required for the next milestone.

Do not turn biographies into a résumé wall. Each person’s background should answer a risk raised elsewhere in the deck, such as access to regulated buyers, model deployment experience or enterprise implementation.
11. Financials, milestones and the ask
State the amount you are raising, the expected runway, the allocation by major category and the measurable milestones it funds. Tie spending to outcomes: for example, a production reliability target, a defined number of retained customers, a completed security review or a repeatable acquisition channel. Explain what the company expects to learn and what decision follows if an experiment fails.
Use market benchmarks as context, not as a target. Carta reported a $14.7 million median Series A deal size in Q2 2026, up 22.5% year over year; that is a broad benchmark, not an AI-specific fundraising requirement. The same guide reported 18% median Series A dilution for software companies in a recent six-month period and cited approximately 36% median founding-team ownership after Series A in its Founder Ownership Report 2026. The populations and time windows matter, and these volatile figures should be rechecked on the live source before publication: Carta’s Series A guide.
Recommended Free Tools
As Carta’s former head of insights Peter Walker put it: “Valuations are often simply the output of the other two parts of the equation (cash raised and dilution). Most massive valuation rounds also come with massive funding amounts. How much cash do you really need?” Present the capital plan that reaches the next value-creating milestone rather than maximizing the headline number.
12. Appendix and diligence material
Keep the main narrative readable and make evidence easy to verify. An appendix can include:
- Full financial model, definitions and cohort tables
- AI evaluation protocol, error analysis, prompts and benchmark comparisons
- Architecture, data-flow, security controls and vendor dependencies
- Customer references, case studies and pilot-to-contract analysis
- Market-sizing sources and bottom-up calculations
- Cap table, option pool, prior financing and use-of-proceeds detail
- Known risks, mitigations and answers to likely diligence questions
Number appendix slides and reference them from the core deck so an investor can move from a claim to its support without searching.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Make stage-specific trade-offs deliberately
Use the following decision rule when space is limited:
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors| Decision area | Earlier stage | Series A |
|---|---|---|
| Customer proof | Interviews, design partners, prototypes and learning velocity | Paid usage, retention, expansion, references and repeatable outcomes |
| Technical proof | Prototype capability, evaluation plan and known risks | Production performance, reliability, monitoring, limitations and operating cost |
| Unit economics | Cost hypotheses and experiments to validate them | Measured or credibly modeled gross margin, acquisition cost, payback and AI serving cost |
| Go-to-market | Initial buyer hypothesis and channel tests | Evidence that acquisition and implementation can repeat without founder-only effort |
| Capital plan | Runway to product and customer proof | Runway to a larger, measurable growth milestone and the hires or infrastructure required |
Do not fill an early-stage deck with invented precision, and do not present a Series A deck as a vision-only story when retention and revenue data exist.

Prepare the file and the presentation
Deliver a presentation or written PDF that is legible without narration. Carta names PowerPoint, Keynote and Google Slides as examples of presentation formats. Export a PDF for consistent viewing, check every chart at normal screen size and make sure links, fonts and videos work in the shared version.
- Write the one-line company explanation and the customer outcome before choosing a visual theme.
- Draft the problem, solution, market wedge and AI proof slides in that order.
- Add traction, economics, competition, go-to-market, team and ask only after the core logic is clear.
- Move supporting detail to the appendix and add slide numbers and source notes.
- Ask someone unfamiliar with the company to summarize the story after one read. Fix any slide they cannot explain.
- Rehearse a short version and a diligence version; neither should require claims that are absent from the file.
Use readable labels, explicit units and dates. A chart should identify its cohort, geography, currency and denominator. A metric without those qualifiers invites the investor to discount the entire slide.
Common failure modes and how to correct them
Opening with model jargon
Symptom: the first slide lists architectures, parameter counts or benchmark scores. Correction: lead with the customer, workflow and outcome, then explain the technical choice where it affects value or risk.
Free tools Windows power users keep installed
One-click scans. No signup required.
Confusing a benchmark with a business
Symptom: a high test score is presented as proof of demand or defensibility. Correction: pair the evaluation with a customer-relevant baseline, real usage, failure analysis and the cost of producing the result.
Inflating traction
Symptom: pipeline, pilots and signed contracts appear in one revenue total. Correction: separate each status, state the period and show conversion or renewal evidence.
Using a giant TAM as the strategy
Symptom: a top-down market number replaces a customer and channel plan. Correction: define the initial segment, bottom-up assumptions and expansion sequence.
Hiding dependencies and risk
Symptom: the deck implies proprietary AI while relying on an external model, or claims security without evidence. Correction: disclose dependencies, data rights, controls, fallback behavior and the work still required. Qualified uncertainty is more credible than an absolute promise.
Asking for an unexplained amount
Symptom: the round size is copied from a market headline or a competitor’s financing. Correction: show runway, allocation and milestones, then ask for the capital needed to reach the next proof point.
Final pre-send checklist
- The first slide states the customer, product category and outcome in plain language.
- Each major claim has a source, denominator, date or evaluation method.
- The problem and initial market wedge are specific enough to guide a sales call.
- The product slide shows a real workflow and the role of AI, software and human review.
- AI results include baselines, limitations, data provenance, reliability and serving-cost assumptions where relevant.
- Traction distinguishes usage, pilots, signed revenue and pipeline.
- Pricing, cost to serve and the path to sustainable margins are understandable.
- Competition includes manual and internal alternatives, not only named software companies.
- The go-to-market motion identifies the buyer, channel and evidence of repeatability.
- The ask states amount, runway, allocation and measurable milestones.
- Appendix material can verify the core claims without overwhelming the opening story.
- No slide implies that a model benchmark, customer logo or large TAM proves the entire investment case.
A strong deck does not eliminate uncertainty. It makes the important uncertainty visible, shows what has already been learned, and gives investors a concrete reason to continue the conversation.
