You cannot guarantee that a price increase will leave sales unchanged. The safest objective is to recover justified costs while limiting avoidable resistance: quantify the increase, identify which offers and customers are affected, test the competitive constraint, choose a proportionate response, explain it clearly, and measure demand and margin after launch.
What “passing on higher costs” really means
Cost pass-through is the share of an increase in your own costs that appears in the price paid by customers. A 100 percent pass-through would add the full cost increase to the selling price; partial pass-through absorbs some of it through lower margin or internal savings. The correct percentage depends on demand, supply, competition, substitutes, contracts, customer value and the time available to adjust.

The UK government’s review of price pass-through identifies the responsiveness of demand and supply as important influences. The Australian Competition and Consumer Commission (ACCC) likewise notes that customers may switch suppliers or stop buying when alternatives exist. A price rise therefore has to be treated as a commercial decision, not an automatic accounting exercise.

The useful benchmark is a study result, not a target
A 2023 working paper from the Federal Reserve Bank of Atlanta estimated that firms in its business survey passed through about 60 percent of cost increases on average. That figure describes the survey sample and period; it is not a recommended rate for your company. A business with strong differentiation and few substitutes may have more pricing room than a business selling an easily compared commodity, while a contracted service may have less immediate flexibility.

Why a no-loss promise is impossible
Even a carefully explained increase can change purchase frequency, basket size, renewals, cancellations or customer mix. You can reduce avoidable resistance, but you cannot know in advance that sales volume will remain unchanged. Set a recovery objective and a monitoring plan instead of promising “no lost sales.”
Start with a cost-and-margin map
Before changing a price, establish exactly what rose, how much it contributes to each offer, and whether the change is temporary or likely to persist. A single percentage increase across every product often misstates the economics because costs and customer value differ by product, service level, channel and account.
1. List the affected cost drivers
- Identify the input, labor, logistics, energy, financing or service costs that changed.
- Record the old and current unit cost, the effective date and whether the change is contractual, seasonal or uncertain.
- Separate direct costs from overhead so you know which offers actually carry the pressure.
- Flag one-time shocks separately from increases that appear durable.
2. Translate the change into unit economics
For each product or service, calculate current selling price, variable cost, contribution per unit and gross-margin percentage. Then calculate the contribution after absorbing all, part or none of the increase. The arithmetic is straightforward:
New contribution per unit = New price − New variable cost
Gross-margin percentage = Contribution per unit ÷ New price × 100
Use actual costs and sales data rather than a universal formula. If a support-intensive customer generates much higher service cost than another customer, an average increase can still leave that account unprofitable.
3. Model more than one recovery level
Prepare scenarios for absorbing the increase, passing through a portion, and passing through the full amount. For each scenario, estimate the sales volume needed to preserve the current gross profit. This reveals the trade-off between unit margin and volume before a customer sees a new price.

For example, if a hypothetical service currently sells for $100 with a $60 variable cost, its contribution is $40. If the variable cost rises to $70, a $5 increase produces a $35 contribution, while a $10 increase restores the original $40 contribution. The example illustrates the calculation only; your customers’ response still determines the result.
Find where customers will feel the change
Do not assume every customer receives the same value or has the same ability to switch. Strategic pricing analysis from McKinsey and survey work from the Federal Reserve Bank of Richmond describe differentiated and customer-specific approaches as ways businesses manage varying value and willingness to pay.
Segment by offer and service level
- Separate products with high exposure to the rising input from those with little exposure.
- Distinguish standard, expedited, premium-support and custom-service tiers.
- Review direct, reseller, marketplace and enterprise channels independently.
- Check whether a contractual renewal date or notice period limits the timing.
Segment by customer economics
- Compare gross margin after service and support costs, not revenue alone.
- Identify customers with close substitutes and low switching friction.
- Identify customers that depend on integration, reliability, compliance or specialized expertise that competitors do not easily replicate.
- Review the cost of serving each account, including unusually frequent support or delivery requirements.
Segmenting does not mean secretly charging arbitrary prices. It means matching a transparent offer, service level or contract treatment to a defensible difference in cost or delivered value.
Check the market constraint before choosing a price
Build a short market review for each affected offer. The National Retail Federation’s reporting on retailer conditions illustrates how customer expectations can limit price moves in competitive retail; the ACCC emphasizes the practical risk of customers choosing another supplier.
Questions to answer
- What close substitutes can a customer buy today?
- How visible is your price in comparison sites, marketplaces or tenders?
- What switching costs, implementation work or service continuity make alternatives less attractive?
- Has your value proposition improved enough to support a higher price?
- Are competitors facing the same input increase, or can they hold their prices?
- Will a higher list price trigger a disproportionate psychological or contractual threshold?
Use customer interviews, win-loss notes, renewal discussions and observed conversion data where available. Do not treat a competitor’s advertised price as a complete substitute if its service scope, delivery terms or support differ.
Choose a response that fits the evidence
There is no universally superior tactic. Compare each option by cost recovery and gross-margin effect, likely demand and switching risk, which customers bear the change, clarity of the total price, administrative complexity, contract constraints and how easily you can revise the approach.
| Response | When it can fit | Main risk to manage |
|---|---|---|
| Measured general increase | The cost affects most offers similarly and substitutes are limited enough to support a broad move. | A uniform percentage can overcharge price-sensitive segments and under-recover high-cost services. |
| Targeted adjustments | Cost exposure, delivered value or service burden differs by product, channel or account. | More complex pricing, quoting and customer explanations. |
| Package or service redesign | You can offer a lower-cost base choice and charge clearly for speed, capacity or added service. | Customers may perceive a reduced package as a hidden price increase if quantity or quality changes are obscured. |
| Partial absorption plus internal savings | Demand is highly sensitive or strategic accounts need time to adjust. | Margin erosion if the absorbed portion becomes permanent without a recovery plan. |
| Contract or renewal adjustment | Recurring services have defined renewal windows and notice provisions. | Missed notice requirements, unexpected churn or disputes over grandfathered terms. |
Do not hide a price increase through shrinkage or mandatory add-ons
Reducing quantity, features or service while displaying the old headline price can confuse customers. Adding unavoidable fees late in the purchase path creates the same problem. The UK Competition and Markets Authority (CMA) guidance on price transparency says customers should be able to understand the total price and warns against presentations that withhold it. CMA guidance is UK-specific; apply the consumer and pricing rules for the market in which you sell.

Set the amount without pretending there is a magic formula
Use the cost map, market constraint and recovery scenarios together. A defensible increase generally has three properties:
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →- It recovers a stated share of a documented cost or value change.
- It preserves a price architecture customers can understand across tiers, quantities and channels.
- It can be reviewed if the cost shock reverses or demand behaves differently than expected.
Use thresholds and tiers carefully
Small changes may be easier to absorb operationally, but several rapid increases can create more frustration than one well-notified adjustment. Conversely, a large one-time move may be necessary when a contract, regulatory notice period or severe cost shock makes repeated changes impractical. Test the arithmetic at common quantities and renewal totals so customers do not encounter unexpected jumps at checkout.
Keep discounts from erasing the recovery
If a customer objects, do not automatically discount the new price. First determine whether the objection concerns affordability, perceived value, timing or a factual error. Alternatives can include a lower service tier, a longer commitment with defined terms, reduced frequency, or a limited transition arrangement. Any exception should have an owner, an end date and a margin floor.
Communicate the change plainly
The Conference Board’s 2022 C-Suite Outlook update reported that slightly more than half of surveyed companies passed increasing input costs to customers, 46 percent cut costs and 39 percent accepted lower margins. Its communications research also found that 44 percent identified communicating rising input costs in pricing as their biggest external communications challenge. The figures describe that survey context, not all businesses, but they show why a price notice needs more than a new number.
Include the facts customers need
- What price, package or fee is changing.
- The exact effective date and, for recurring services, the first invoice or renewal affected.
- A concise, truthful reason such as a documented supplier, labor, delivery or service-cost increase.
- What remains included and whether any service, quantity or terms are changing.
- Where customers can ask questions or review the new total price.
Keep the explanation proportionate. Do not blame customers, imply that the change is temporary unless it is, or claim that the increase is unavoidable when you chose to absorb part of it. Advance notice is especially useful for renewals and recurring services when operationally and contractually practical.

- Open with the customer action: “From
effective date, the price forofferwill benew price.” - State the specific cost or service reason in one or two sentences.
- Describe what the customer continues to receive.
- Explain any available alternatives, renewal choices or cancellation rights accurately.
- Provide a contact route and a deadline for questions.
Examples from small businesses reported by TIME show that open explanations can be part of the communication approach, but anecdotes cannot predict another company’s sales response. Use the structure above as a clarity checklist, not as a promise of acceptance.
Equip sales and support staff before launch
Customers often experience a price increase through a salesperson, support agent or account manager rather than the original notice. McKinsey’s pricing guidance emphasizes pricing discipline, communication capability and escalation processes in commercial settings.

Give staff a one-page brief
- The new prices, effective dates and affected offers.
- The approved reason and wording, with prohibited claims removed.
- Which customers or contracts are exempt, deferred or handled by a specialist.
- Permitted alternatives, discount limits and approval levels.
- A process for recording objections and escalating exceptions.
Role-play the three most likely objections: “Why is my price changing?”, “Can I keep the old rate?” and “What changed in the service?” Staff should answer consistently and avoid inventing explanations. Route legal, contract or safety questions to the appropriate owner.
Make the total price clear in every channel
Update invoices, quotes, checkout pages, order forms, rate cards, renewal notices, sales scripts and internal quoting tools together. A customer who sees different totals in different places is more likely to abandon the purchase or challenge the charge.
Channel checks
- Verify that taxes, delivery charges and mandatory fees are displayed according to the relevant jurisdiction.
- Check mobile and desktop checkout for the final payable total before payment.
- Replace cached PDFs, old proposal templates and saved email snippets.
- Confirm that recurring billing systems apply the effective date correctly.
- Test discounts, prorations, bundles and currency conversions.
The CMA’s transparency guidance is a UK example rather than global legal advice. Businesses selling elsewhere should obtain jurisdiction-appropriate guidance and ensure that mandatory charges are not withheld until late in the buying process.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Measure demand, margin and customer reaction after launch
Set a baseline from a comparable period and review results by offer and customer segment. The goal is to discover whether the change recovered costs without creating avoidable churn or an unprofitable shift in mix.
Track these measures
- Units sold, conversion rate and average transaction value.
- Renewals, cancellations, downgrades and reactivations.
- Gross margin and contribution per unit after the new cost.
- Customer objections, refund requests and support contacts related to price.
- Share of sales by product tier, channel and customer segment.
- Discount frequency and the margin impact of exceptions.
Compare the results with the baseline you selected before launch, accounting for seasonality, promotions and supply changes. Break out segments where data allow; a stable overall average can conceal severe churn in one offer and strong acceptance in another.
Use a decision threshold, not a reflexive discount
Define in advance what would trigger review, such as a material decline in conversion, renewal or contribution. If demand falls more than expected, investigate whether the problem is the amount, the affected segment, the offer design, the notice period or a communication error. Correct the specific issue before applying broad discounts that could erase the margin recovery.

Announcing only the new number
A bare price change forces customers to infer what changed and can make a legitimate adjustment look arbitrary. State the effective date, reason and continuing value.
Using vague or exaggerated reasons
“Everything is more expensive” is less credible than a concise explanation tied to the affected service. Do not claim a temporary cause is permanent, or vice versa.
Ignoring contracts and renewal timing
Recurring services may require notice, grandfathering or a defined renewal process. Review the agreement before sending a notice and make the first affected invoice unambiguous.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsMeasuring revenue but not contribution
A higher price can raise revenue while lower volume, extra support or heavy discounting reduces gross profit. Track unit economics and customer mix together.
Making exceptions without controls
Unrecorded concessions create inconsistent prices and train customers to negotiate every increase. Set approval limits, record the reason and include an expiry or review date.
A repeatable implementation checklist
- Document each cost increase, its timing and whether it appears temporary or durable.
- Calculate unit cost, contribution and gross margin by offer, service level and channel.
- Identify customer segments with different value, switching risk or service burden.
- Review substitutes, competitor positioning, contracts and applicable pricing rules.
- Model absorbing, partially passing through and fully passing through the increase.
- Select the response that balances recovery, demand risk, clarity and administrative effort.
- Prepare customer notices with the new total price, effective date, reason and options.
- Update every customer-facing and internal pricing system.
- Train staff on explanations, alternatives, exception limits and escalation.
- Record a baseline and monitor conversion, volume, renewals, cancellations, margin and objections.
- Review segment results and adjust the offer or process before resorting to blanket discounts.
Further reading for a broader pricing framework
For owners who want a deeper treatment of value perception and strategic price management, Routledge lists the seventh edition of The Strategy and Tactics of Pricing: A Guide to Growing More Profitably by Thomas T. Nagle, Georg Müller and Evert Gruyaert. It is optional background reading, not a guarantee that any particular increase will succeed.
The practical answer
Pass higher costs on selectively and transparently rather than trying to force a universal percentage or promising unchanged sales. Quantify the real cost pressure, match the response to customer value and switching risk, show the complete price, give customers a factual explanation and watch contribution as closely as volume. The Federal Reserve Bank of Atlanta’s approximately 60 percent average pass-through estimate and The Conference Board’s survey figures provide context, not instructions; your own cost, customer and sales data must determine the decision.
