How to Monitor Warehouse Automation Performance With Operational Dashboards

A useful warehouse-automation dashboard connects machine activity to business outcomes. It shows what work is complete, what remains, whether orders are moving at the required pace, whether service and accuracy are holding, and which equipment or process constraint needs attention. A high robot rate or picker rate alone cannot tell you whether customer orders are shipping on time.

Build the dashboard around decisions, not a collection of sensor tiles. Give supervisors current work and exceptions, managers shift and daily comparisons, and executives historical and site-level trends. Define every metric, compare actual results with a relevant plan or baseline, and route exceptions to an owner who can investigate and act.

What a warehouse automation dashboard should tell you

The primary question is not “How busy are the robots?” It is “Is the automated process helping the warehouse complete the right work, on time, accurately, and with the resources available?” A dashboard should answer five connected questions:

  • Flow: How much work was completed, how much is open, and how quickly is the backlog changing?
  • Service: Are orders, lines, or units meeting due times and fulfillment commitments?
  • Quality and inventory: Are picks, shipments, replenishment tasks, and inventory records accurate?
  • Resources: Are stations, robots, conveyors, people, and storage capacity available where demand exists?
  • Exceptions: Where did performance move outside plan, and who is responsible for finding the cause?

These measures must be interpreted together. Throughput can rise while late orders accumulate if the system is processing easy work and leaving due orders behind. Robot utilization can look healthy while a blocked conveyor, empty pick face, or software queue prevents shipments. The dashboard is an early-warning and coordination tool; it does not prove why a result changed.

Choose measures from the warehouse’s decisions

Before selecting a KPI, write the decision it should support. For example: “Should the supervisor move a robot group to another zone?” or “Should replenishment be expedited before the next wave?” A tile without a decision, owner, threshold, and response becomes background noise.

Define the operating scope

Identify the automation and process being measured: goods-to-person, mobile robots, automated storage and retrieval, conveyor and sortation, packing, or another flow. State whether the population is all orders, a wave, a zone, a customer class, or a particular equipment group. A drive-distance measure may be meaningful in a mobile-robot system and irrelevant in a conveyor-only process.

Use a manageable top layer

Keep the primary screen to the measures required for the next decision. Put station, robot, order, and event detail behind drill-downs. WERC’s DC Measures material spans inbound, outbound, capacity and quality, employee, perfect-order, and cash-to-cash categories; that breadth is useful for a metric library, but it is too much for one operational screen.

Core KPI groups for warehouse automation

Flow and workload

Measure What it answers Useful cuts
Completed orders, lines, or units How much work has finished in the selected window? Hour, shift, zone, process path, customer or order type
Open work and backlog How much work remains, and is it growing? Due-time bucket, age, wave, zone, priority
Actual pace versus plan Is the process on the trajectory required to finish the workload? Current hour, shift-to-date, planned operating hours
Work assigned, waiting, or idle Are tasks available to resources, or are resources waiting? Robot group, station, zone, queue
Travel or drive distance per pick How much movement is required for each pick or stow? Robot class, zone, SKU profile, time interval

Show hourly volume and open work alongside shift totals. An end-of-shift total can hide a backlog that became critical two hours earlier. Include backlog age or due-time pressure when the warehouse-management system supports it.

Fulfillment, service, accuracy, and inventory

  • Order fill or fulfillment completeness: the share of ordered work fulfilled under your stated inclusion rules.
  • On-time or on-time-in-full performance: orders meeting the promised time and quantity conditions.
  • Order-picking accuracy: correct item and quantity against the order.
  • Inventory accuracy: agreement between the recorded and physically verified quantity or location.
  • Replenishment status: open replenishment tasks, age, stockout risk, and completion pace.
  • Inventory turns: use only when the accounting and inventory definitions are stable enough for the operating decision.

ASCM’s warehouse KPI guidance and WERC’s DC Measures listing include these kinds of measures, but neither establishes one universal set for every automated facility. Select the measures that reflect your service promise and process risks.

Equipment and resource state

Measure Why it belongs with output
Available stations, robots, or lanes Shows the capacity that could produce the observed volume.
Active, waiting, blocked, faulted, or charging equipment Separates productive work from time lost to a state change.
Labor or station allocation Shows whether people and automation are assigned to the area with the most urgent work.
Open work by area Reveals starvation, congestion, or an imbalanced workload.
Capacity used Places throughput and congestion in the context of available storage, dock, or processing capacity.

An A3 presentation on digital warehouses illustrates views combining robot and associate productivity, pick status, work density, and resource allocation. The principle is more important than the exact visual: pair a result with the constraint that could explain it.

Make every KPI unambiguous

Publish a short definition for each measure before putting it on a screen. At minimum, record the following:

Definition field Example of the question it resolves
Name and purpose What decision does “on-time shipment” support?
Formula and unit Is accuracy correct lines divided by checked lines, or correct orders divided by audited orders?
Source system Does the value come from the WMS, controls layer, robotics fleet manager, labor system, or a reconciled dataset?
Event timestamps Which event starts and ends the clock, and which time zone is used?
Inclusion and exclusion rules Are cancelled orders, rework, test tasks, and paused shifts included?
Aggregation window Is the value per minute, hour, shift, day, or rolling period?
Owner and response Who investigates a breach, and what is the first check?

Compare like with like. A site operating 24 hours cannot be ranked directly against a site operating one shift without adjusting the denominator and workload. Explain differences in order mix, operating hours, automation configuration, and measurement windows before comparing facilities or shifts.

Design views for each role and time horizon

User Primary horizon Information needed Typical action
Floor supervisor Real time and current hour Open work by due time, hourly pace versus plan, area status, blocked or waiting resources, active exceptions Reallocate labor or robots, clear a blockage, call maintenance, or escalate a system issue
Automation or operations manager Shift, day, and week Throughput, service, accuracy, downtime, resource utilization, recurring exception patterns Change staffing, wave plans, maintenance windows, slotting, or process settings
Senior operations leader Historical and multi-site Trend against plan, service and quality, capacity, cost or resource use, comparable site performance Prioritize investment, capacity, improvement work, and risk mitigation

Use drill-downs by zone, process path, equipment group, order type, and time interval when those cuts help locate a constraint. Keep the top-level display readable enough that a supervisor can identify the next decision without navigating through every sensor field.

Build the dashboard step by step

  1. Map the operational decisions. List the choices made during a shift and the evidence needed for each one. Assign an owner for every exception you intend to show.
  2. Map the process and event points. Document when an order is released, task assigned, work started, pick confirmed, exception raised, and shipment completed. Do the same for robot states, station states, and downtime.
  3. Inventory the systems. The WMS typically maintains warehouse process data and may interface with automated data capture, robotics, enterprise-resource-planning, and logistics software. Record the system of record for each event and how identifiers are aligned across systems.
  4. Write the KPI dictionary. Specify the formula, population, timestamps, exclusions, aggregation window, owner, and intended response. Distinguish machine state from business-process state; a robot can be available while the order queue is empty.
  5. Choose a baseline or plan. Use the current shift plan, prior comparable shift, engineered rate, or another documented baseline. Display actual and comparator together rather than showing a target without context.
  6. Design the role views. Put current work and exceptions on the supervisor screen, shift and daily trends on the manager screen, and historical summaries on the executive view. Place supporting detail in drill-downs.
  7. Set action-oriented thresholds. Consult operators when defining limits. A threshold should represent a condition someone can investigate or correct, not merely a statistically unusual value. No universal warehouse refresh interval or alert threshold has been established; the required latency depends on how quickly a person must respond.
  8. Reconcile and test data. Compare dashboard counts with WMS transactions, controls logs, and physical or manual checks. Test late events, duplicate events, missing timestamps, cancelled tasks, rework, shift boundaries, and daylight-saving changes where applicable.
  9. Pilot on one process or zone. Observe whether users can identify an exception, find the relevant detail, and take a recorded action. Remove tiles that do not change a decision.
  10. Review definitions and outcomes. When the process, software, order mix, or operating hours change, revisit the baseline and metric rules. Track whether exceptions were investigated and resolved, not just how many alerts were generated.

Use exceptions to start an investigation

A dashboard can show that pace fell or work accumulated; it cannot by itself establish the cause. Use a consistent investigation path:

  1. Confirm the signal. Check the time window, data freshness, denominator, and whether a shift or wave boundary created an artificial change.
  2. Locate the constraint. Break the result down by zone, station, robot group, conveyor segment, order type, and interval.
  3. Check the state sequence. Look for downtime, faults, charging, starvation, congestion, blocked destinations, empty pick faces, or a growing software queue.
  4. Check workload and staffing. A changed order mix, unusual case size, absent labor, or a release-plan change can alter pace without a mechanical failure.
  5. Record the response. Note the owner, action, start time, and resolution. This creates a usable history for recurring problems.

Common symptoms and likely branches

Dashboard symptom Checks to make
Robot productivity down while open work is high Inspect faults, charging queues, blocked travel paths, station availability, and whether work is being released to the affected group.
Robots active but orders late Compare due-time backlog, order mix, downstream packing or shipping capacity, and whether completed tasks are being confirmed correctly.
Station pace down with robots waiting Check associate availability, replenishment, induction flow, workstation faults, and software assignment rules.
Inventory accuracy deteriorating Review count exceptions, short picks, substitutions, location changes, and reconciliation between physical and system events.
One zone misses plan while site total looks normal Drill into zone-level workload and resource allocation; aggregate totals can hide a local constraint.

Data architecture and governance

Reliable dashboards depend on aligned identifiers and timestamps as much as on visualization. Create a documented relationship among order, line, task, location, station, robot, equipment event, and shipment identifiers. Decide how to handle events that arrive late, are duplicated, or never arrive. Display data freshness so users do not mistake a stale value for a current condition.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Separate three concepts in the data model:

  • Business-process state: an order or task is released, in progress, complete, cancelled, or on hold.
  • Machine state: a robot, station, conveyor, or controller is active, waiting, blocked, faulted, or unavailable.
  • Resource state: a person, lane, battery, storage location, or dock is available, assigned, constrained, or exhausted.

ASCM describes the WMS as a central source of warehouse process data that can interface with automation and other enterprise systems. In practice, ownership must still be explicit: identify which system is authoritative for each field and how conflicts are reconciled.

ISO 22400-2:2014 provides definitions and descriptions for manufacturing operations-management KPIs, including OEE concepts. It is not a warehouse-dashboard standard, so use it as a terminology reference only where its scope fits and document any warehouse-specific adaptation.

How to use benchmarks without turning them into quotas

Benchmarks are context, not automatic targets. ASCM notes that KPIs are operation-specific and states that not all metrics apply in every warehouse. Its 2026 article gives illustrative figures of 120 to 175 pieces or cases per hour for an average picker and more than 250 picks per hour for best-in-class pickers. Those figures are general warehouse examples, not guarantees for an automated system and not a substitute for a measured baseline.

A published INFORMS Journal on Applied Analytics case study describes a redesigned robotic-picking algorithm in a specific fulfillment network. The article reports a 62% reduction in drive distance per pick, a 31% reduction in the number of drives required, and savings reported as half a billion dollars over the period evaluated from 2017 through 2020. Those are results for that system and intervention, not evidence that deploying a dashboard alone produces the same gains.

“A critical performance metric for the robotic picking system is the distance traveled by drives per pick and/or stow operation; this metric (denoted by ‘drive distance per pick’) determines how many drives are needed in an FC for a given level of volume throughput.”

Authors of the INFORMS Journal on Applied Analytics case study, published online January 5, 2023

A practical first-screen layout

For a supervisor responsible for a goods-to-person or mobile-robot area, a useful first screen can be organized as follows:

  1. Top row: open due work, completed this hour, pace versus plan, and on-time risk.
  2. Second row: backlog by age or due-time bucket, with the affected zone or process path.
  3. Third row: robot and station states—active, waiting, blocked, faulted, and charging—alongside available capacity.
  4. Fourth row: accuracy or replenishment exceptions and the oldest unresolved items.
  5. Drill-down: task, equipment, timestamp, and event history for the selected exception.

This layout is a starting pattern, not a universal template. A conveyor and sortation operation may need lane blockage, induction, and divert quality instead of robot travel. An automated storage and retrieval system may need crane availability, storage-cell occupancy, and retrieval queue age. Keep the outcome measures constant—flow, service, quality, and resource use—while adapting operational details to the process.

What success looks like

A mature dashboard makes the operating loop visible: work is released, resources process it, completed work is confirmed, service and quality are measured, and exceptions lead to a named investigation. It gives each role the right time horizon, uses definitions that survive shift and site comparisons, and preserves enough detail to distinguish a data problem from a process problem.

Review the dashboard as part of the operating cadence. Supervisors should use it during handoffs and escalation; managers should examine recurring causes by shift and zone; leaders should use longer trends to decide on capacity, maintenance, process changes, and investment. The value comes from faster, better-grounded decisions—not from the number of gauges displayed.
