How to Migrate an Xcode Project to Apple’s JSON Configuration Format

In Xcode 27 or later, change an existing project through the project editor: select the project in the Project navigator, open the File inspector, and set Project Document → Project Format to JSON. Xcode replaces the project bundle’s .pbxproj configuration file with a .xcproj JSON file. Review that file change, verify your project and automation, then commit it with your team’s normal checks.

What this migration changes

This operation changes the format of the project configuration file stored inside your .xcodeproj bundle. Apple describes the old file as a .pbxproj property-list file and the new file as a .xcproj JSON file. Your Swift or Objective-C source, resources, schemes, targets, signing identities, and build products are not being converted into JSON; the project’s configuration representation is.

As an Amazon Associate I earn from qualifying purchases.

The conversion is performed in Xcode’s project editor. It is not a command that rewrites an .xcconfig file, and it does not move your build settings into a different kind of file. Those are separate concepts with separate controls.

The surrounding project bundle keeps its .xcodeproj name and location. Only the configuration file inside that bundle changes. This distinction matters when reviewing a pull request, writing scripts, or explaining the migration to teammates: the repository still contains an Xcode project bundle, but the bundle now contains the JSON representation.

Check the Xcode version before you start

Apple’s compatibility statement is specific: “The JSON file format .xcproj is compatible with Xcode 27 and later.” Apple also says Xcode 27 and later can work with both project configuration formats. Separately, Apple describes Xcode 27.2 and later as defaulting to the smaller, hierarchical, self-describing JSON format.

That means the migration is a choice in supported Xcode versions, not a requirement to use JSON. Do not assume that an earlier Xcode release can open or write a .xcproj project configuration. If your team uses multiple Xcode versions, establish the minimum version that every contributor and build machine will use before committing the conversion.

  • Using Xcode 27 or later: both the existing format and JSON are supported according to Apple.
  • Using Xcode 27.2 or later: Apple says new or saved projects default to the JSON format.
  • Using an earlier release: the cited Apple documentation does not establish .xcproj compatibility, so keep the project in a format supported by your installed toolchain.

Record that baseline in the project’s contributor documentation or in the migration commit. A version requirement that exists only in one developer’s local setup is easy to miss when a teammate opens the project with an older Xcode release.

Prepare a safe, reviewable migration

The conversion changes project metadata, so make the change in a clean working tree or on a short-lived branch. This gives you an unambiguous diff and a simple rollback path if a script, generator, or build machine is not ready for the new file.

Before changing the format

  • Confirm which Xcode version is installed on each developer and CI machine that opens the project.
  • Finish or shelve unrelated project-file edits. A mixed diff makes it difficult to distinguish the format conversion from ordinary target or build-setting changes.
  • Make sure the project is under source control. Apple’s documented rollback method relies on discarding the individual file changes in the project folder.
  • Record the normal validation you expect after a project-file change: for example, opening the project, resolving packages if your project uses them, building the relevant schemes, and running the team’s existing CI checks.
  • List repository tools that touch the project bundle, including generators, release scripts, plugins, and custom parsers. You will need to verify any code that assumes a particular filename or syntax.

These are migration safeguards, not a promise that every external integration supports JSON automatically. Apple’s migration documentation does not provide a compatibility matrix for third-party project generators, plugins, custom scripts, or other tools that parse project files. Treat those integrations as items to verify in your own workflow.

Step-by-step: convert the project in Xcode

  1. Open the project in Xcode 27 or later. Open the existing .xcodeproj bundle in the same way you normally do. The project should still be in its original, working state at this point.
  2. Select the project in the Project navigator. In the navigator at the left of the Xcode window, click the blue project icon rather than an individual source file, group, target, or scheme.
  3. Open the File inspector. In the inspector area on the right, choose the File inspector tab. Locate the section labeled Project Document.
  4. Change the project format. In Project Document, open the Project Format pop-up menu and choose JSON.
  5. Confirm the change if Xcode asks. If a dialog appears, click Continue. Xcode then writes the project configuration in the JSON format.
  6. Save and inspect the source-control diff. The expected file-level change is the removal of the project’s .pbxproj file and the addition of a .xcproj file inside the .xcodeproj bundle. Check that the diff contains that format transition and does not accidentally include unrelated edits.

The visible project name and the surrounding .xcodeproj bundle remain part of your project layout; the important change is the configuration file inside that bundle. Do not rename an .xcconfig file or edit build settings as a substitute for this operation.

What the JSON format is intended to improve

Apple presents the open-source JSON format as easier to inspect in source control. In Apple’s description, changes shown in a comparison view correspond more closely to actions performed in Xcode. Apple also says that isolating configuration changes can make merge conflicts less likely and that the structure is easier for coding-intelligence agents to edit.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Those are stated advantages, not guarantees. A JSON project can still produce conflicts when two branches modify the same target or file reference, and a tool that understands the old property-list representation may not understand the new one. Review the actual diff and validate the tools used by your repository instead of assuming that the format change resolves every merge or automation problem.

Consideration Existing property-list format JSON format
Configuration file inside .xcodeproj .pbxproj .xcproj
Xcode compatibility stated by Apple Supported by the Xcode versions that use the existing format Compatible with Xcode 27 and later
Support in Xcode 27 and later Supported Supported
Default called out by Apple Not the default described for Xcode 27.2 and later Xcode 27.2 and later defaults to the smaller, hierarchical, self-describing format
Source-control comparison Apple does not describe the same JSON-specific comparison benefit Apple says changes can correspond more closely to actions in Xcode
Merge-conflict isolation No guarantee stated Apple says isolating configuration changes makes conflicts less likely; this is not a guarantee
External generators, plugins, and scripts Existing behavior depends on your tools Compatibility is not established by Apple’s cited documentation; check each tool locally

Validate the converted project before committing

Use a staged validation sequence so that a format problem is distinguishable from an unrelated code or dependency failure.

1. Confirm the file transition

In your source-control client, verify that the old .pbxproj entry is removed and the new .xcproj entry is added under the same .xcodeproj bundle. Read the diff rather than relying only on a summary count. Look for unexpected edits to targets, file references, schemes, signing settings, package references, or build configurations.

Because a format conversion can make a large textual change, check the file names and project structure first, then inspect meaningful project objects. Confirm that target names, memberships, schemes, and configuration names are still present. The goal is not to prove that JSON has a particular textual layout, but to ensure Xcode did not change project content while changing representation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Reopen the project

Close and reopen the project in the supported Xcode version. Confirm that the expected targets and schemes appear and that the project editor can display their settings. If Xcode reports that it cannot read the project, stop and restore the previous format from source control before investigating further.

3. Run the normal build checks

Build the schemes your team normally builds, using the same destinations and configuration names used in development or CI. The migration itself is not a substitute for a build: a project can open successfully while a custom script or generator later fails when it searches for the old filename or parses the old structure.

4. Exercise repository automation

Run the project’s established CI checks, generation steps, linting, archive, and release validation as applicable. Apple does not publish a universal compatibility matrix for those integrations, so the repository’s own checks are the authoritative test for your workflow. Pay particular attention to scripts that explicitly locate project.pbxproj, parse property-list syntax, or regenerate the project bundle.

5. Review the team’s Xcode-version policy

Document the minimum supported Xcode version alongside the conversion commit. A teammate using an unsupported release may be unable to open or save the JSON configuration, even though the project works normally in Xcode 27 or later.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reviewing and merging the change

Keep the format conversion in its own commit whenever practical. A focused commit lets reviewers identify the expected removal and addition, makes a revert straightforward, and avoids hiding target edits inside a representation change. If other project changes are required for a generator or script, explain them in separate commits or clearly separate them in the review.

Before merging, ask a reviewer who understands the repository’s automation to check for hard-coded references to project.pbxproj, assumptions about property-list syntax, and jobs that regenerate the .xcodeproj bundle. A successful local open is useful, but it does not exercise every CI path. Keep the original file available in version control until the team has completed its normal review and checks.

How to roll back the conversion

Apple describes a source-control rollback that reverses the file swap. In the project folder, discard the individual changes that remove the .pbxproj file and add the .xcproj file. Restore the working tree to the pre-conversion state, then reopen the project in the Xcode version that previously handled it.

  1. Stop editing the converted project and preserve any unrelated work elsewhere.
  2. Use your source-control client to discard the removal of the .pbxproj file.
  3. Discard the addition of the .xcproj file.
  4. Confirm that the original project configuration is present inside the .xcodeproj bundle.
  5. Reopen the project and run the normal build check before resuming other work.

If the conversion has already been committed, revert that commit or restore the two file changes through your normal review process instead of deleting files manually. Keep the rollback focused on the format-change files so that unrelated source or project edits are not lost.

Do not confuse the project format with .xcconfig files

An .xcconfig file is a plain-text build-configuration file. It supplies build settings; it is not the project configuration file that Xcode changes from .pbxproj to .xcproj. Build settings influence compilation, linking, and product creation and can also be edited in project or target settings.

Apple documents this precedence order for build settings, from lower to higher priority:

  1. Target-level values.
  2. Configuration settings files mapped to a target.
  3. Project-level values.
  4. Configuration settings files mapped to the project.
  5. System defaults.

Settings passed directly to xcodebuild have the highest precedence. Changing the project configuration format does not change that hierarchy, rewrite the contents of an .xcconfig file, or alter which configuration file is mapped to a target or project. If your goal is to centralize flags, paths, signing values, or other build settings, edit the appropriate build-setting source separately.

Common failure modes and practical responses

The JSON option is missing

Check the Xcode version first. Apple’s cited compatibility statement starts at Xcode 27, and the documented control is in the selected project’s File inspector under Project Document. If you selected a target or source file, the Project Format menu will not be the relevant control.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The conversion creates a noisy diff

Return to a clean branch, repeat only the format change, and inspect the resulting file addition and removal. Do not combine the conversion with target renaming, package updates, or broad project-setting edits. A focused commit makes review and rollback safer.

A script still looks for project.pbxproj

Search the repository’s scripts and generator configuration for an explicit filename or property-list parser. Update the integration only after confirming how it should consume the JSON project format, and validate it in CI. Apple’s documentation does not claim that every third-party tool has been updated.

A teammate cannot open the project

Compare that machine’s Xcode version with the project’s documented minimum. The JSON format is stated as compatible with Xcode 27 and later; do not infer support for earlier releases. Until the team standardizes on a supported version, keep the previous format or coordinate the upgrade before committing the migration.

The project opens, but a build fails

First determine whether the failure is in project loading or in a later automation step. Recheck the diff for changed target membership, build configurations, or file references, then run the same scheme and destination that previously passed. If the failure comes from a generator, plugin, or custom parser, treat it as an integration-compatibility issue rather than as evidence that JSON changed build-setting precedence.

Should your team migrate now?

Migration is reasonable when every required developer and build machine can use Xcode 27 or later, the team wants Apple’s more hierarchical JSON representation, and the repository’s project-manipulation tools have been checked. The source-control advantages Apple describes can make reviews easier, but they do not outweigh an unverified generator or a mixed-version team.

  • Choose JSON now when your supported Xcode baseline is 27 or newer and your validation checks pass.
  • Delay the change when any required machine is on an earlier release or when a critical parser, plugin, or generator has not been assessed.
  • Keep the existing format when the project must remain usable by tooling whose compatibility you cannot yet establish.
  • Do not migrate solely to change build settings. Use project settings or the appropriate .xcconfig files for that job.

The practical decision is therefore a compatibility and workflow choice, not a mandatory project upgrade. Make the conversion in Xcode, review the exact file swap, test the repository’s real automation, and record the Xcode version requirement with the commit.

Frequently asked questions

Is this the same as converting an .xcconfig file?

No. The migration changes the project configuration file inside the .xcodeproj bundle, from .pbxproj to .xcproj. An .xcconfig file remains a separate plain-text source of build settings.

Do I have to migrate?

No. Apple describes both formats as supported in Xcode 27 and later, so the choice depends on your team’s compatibility and workflow requirements.

What is the minimum Xcode version for .xcproj?

Apple states that the JSON file format .xcproj is compatible with Xcode 27 and later. The cited documentation does not establish compatibility with earlier releases.

What happens to my source files and targets?

They are not converted into JSON. Xcode changes the representation of the project configuration; your source, resources, targets, schemes, and products remain project content that Xcode reads from the new representation.

Can I edit the JSON file by hand?

Apple describes the format as easier for coding-intelligence agents to edit, but you should still use Xcode for the conversion and validate any automated or manual edits against your project’s normal open and build checks. Compatibility of a particular editor or script is not established automatically.

How do I undo an uncommitted conversion?

With source control, discard the removal of the .pbxproj file and the addition of the .xcproj file in the project folder. Then reopen the restored project. Preserve unrelated work before discarding files.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Will JSON eliminate merge conflicts?

No. Apple says isolating configuration changes can make conflicts less likely and that comparisons can correspond more closely to Xcode actions. Those are advantages, not a guarantee that conflicts disappear.

What should I do if CI fails after conversion?

Check whether the failing job opens the project, parses the old property-list file, searches for project.pbxproj, or regenerates the project. Run the same validation locally, update the integration only when its JSON support is understood, and keep the old format until critical tooling is verified.

Does the migration change build-setting precedence?

No. The documented precedence remains target values, target-mapped configuration files, project values, project-mapped configuration files, and system defaults, with settings passed to xcodebuild taking highest precedence. The project-file format does not alter that order.

Frequently Asked Questions

Is this migration mandatory in Xcode 27?

No. Apple says Xcode 27 and later support both project configuration formats. Choose JSON when your team’s supported versions and integrations are ready.

What exact files should appear in the source-control diff?

Inside the existing .xcodeproj bundle, the .pbxproj file should be removed and the .xcproj file should be added. Unexpected target, scheme, or build-setting edits require investigation.

Can older Xcode versions open the converted project?

Apple specifically states compatibility with Xcode 27 and later. Do not assume support for earlier releases; set and document a supported minimum.

Will changing the format rewrite my .xcconfig files?

No. The project configuration format and plain-text build-configuration files are separate. The conversion does not rewrite their contents or change build-setting precedence.

How can I test scripts that manipulate the project?

Run the repository’s generators, parsers, CI jobs, archive steps, and release checks. Search for hard-coded project.pbxproj paths or property-list parsing, because Apple does not provide a universal third-party compatibility matrix.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How do I roll back after committing?

Revert the commit, or restore the two file changes through your normal review process: bring back .pbxproj and remove .xcproj. Avoid manually deleting files while unrelated work is present.

The Bottom Line

In Xcode 27 or later, select the project, open File inspector → Project Document, choose JSON, and continue when prompted. Confirm the .pbxproj-to-.xcproj swap, test your real builds and automation, and migrate only when every required tool and machine supports the change.
