How to Measure Whether Coding Agents Improve Developer Productivity

The reliable way to answer whether a coding agent improves productivity is a controlled comparison on real work. Define eligible tasks and acceptance rules first, randomly assign comparable work to an agent-allowed or control condition when possible, and measure the elapsed time to an accepted result. Record quality, review, rework, failures and maintenance effort alongside speed. A faster first draft is not a productivity gain if it creates more downstream work.

Published studies produce different answers because they measure different tools, developers, tasks and outcomes. Treat their figures as context, not as a forecast for your team. Your own pilot should show what happened for a defined population, workflow and agent version.

Start with a net-productivity definition

Before selecting a metric, write down what “more productive” means for your team. A useful primary endpoint is elapsed time from the start of a bounded task until the result passes agreed acceptance criteria. The endpoint must include the work needed to make the change usable, not merely the time spent generating code.

For each task, define the accepted outcome in observable terms: required behavior, tests, security checks, documentation, review status and integration conditions. Record when the developer starts, when a submission is ready for review, when it is accepted, and any additional time spent correcting or rolling back the change.

Measure useful output rather than activity. Lines changed, commit counts, number of tickets closed, agent suggestions accepted and self-reported time saved are diagnostic signals. None, by itself, proves an increase in net productivity. More lines can represent verbosity rather than capability, and one large task can be split into several smaller tasks without reducing the total work.

Use a simple net-time model

For a task, calculate:

net elapsed effort = implementation time + review time + rework time + failure or rollback time

Compare that total between agent-allowed and control conditions. Keep the components separate in your data so you can see whether an agent changes where effort is spent. A tool that shortens implementation but increases review and repair may leave net effort unchanged or higher.

Design a controlled pilot

1. Set the scope before anyone uses the agent

Write a pilot protocol that names the coding-agent product, model and version; the permitted interfaces and settings; the teams or developers included; the eligible repositories; the task categories; the study period; and the acceptance rules. Capture each participant’s relevant engineering experience and prior familiarity with the agent. Tool familiarity can affect both speed and the quality of prompting or verification.

Do not silently change the rules during the comparison. If the model, product, context-window behavior or repository changes, mark the change and analyze the periods separately. Evidence about one version is not automatically evidence about a later version.

2. Select comparable real work

Use work that your team normally delivers: bug fixes, feature slices, refactors, test changes or maintenance tasks. Define the task before the agent is available so that the treatment cannot influence task wording or scope. Record task type, estimated complexity, dependencies, repository maturity and any required domain knowledge.

Exclude work only when the same exclusion rule would apply to both conditions. Keep a record of incomplete tasks and difficult cases; removing them after seeing the results creates survivorship bias.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Assign treatment and control

When feasible, randomly assign tasks or participants to an agent-allowed condition and a control condition in which the agent is not available. Randomization helps balance hidden differences such as task difficulty and developer speed. A within-developer design, where the same person completes comparable tasks under both conditions, can reduce differences in individual ability, but it still requires careful task matching and controls for learning or order effects.

If random assignment is impractical, match tasks on complexity and type, document how the match was made, and list likely confounders. For example, an agent may be offered first on newer, better-specified tickets, making a simple before-and-after comparison misleading.

4. Freeze the completion rule

Agree in advance on what constitutes completion. A typical rule requires the implementation to meet the task specification, pass the relevant automated and manual checks, satisfy review requirements and be ready for the normal release path. Apply the same rule to both groups. If a task is abandoned, record it as incomplete with the reason and elapsed effort rather than deleting it from the analysis.

Capture the full work path

A task-level log should connect the initial assignment to the accepted result. Use consistent timestamps and definitions for every participant.

Measure Definition to record Why it matters
Start-to-accept time Elapsed time from work start to acceptance under the agreed criteria Primary measure of delivery speed
Implementation time Time spent producing and testing the initial change Shows where an agent may help before downstream work
Review time Developer and reviewer time required before acceptance Detects review burden hidden by fast generation
Rework Changes required after review, testing or integration to meet the original criteria Shows whether the first result creates extra effort
Defects and regressions Post-acceptance failures attributable to the change, using a consistent severity rule Protects quality and maintenance outcomes
Rollback or failed attempt Reverted work, failed integrations or abandoned tasks, with cause Captures costly failures that averages can hide
Maintenance burden Subsequent cleanup, confusing code, documentation gaps or operational work linked to the change Tests whether output remains useful after delivery

Separate outcome measures from activity measures

Record commits, lines changed, agent-generated lines, suggestions accepted, prompt counts and satisfaction if they help explain behavior. Label them as activity or perception measures, not productivity outcomes. A developer can accept many suggestions while spending more time validating them. Conversely, fewer commits can represent a larger, completed change.

Use quality gates consistently

Define the tests, static analysis, security checks and review standards before the pilot. If reviewers know the treatment assignment, consider a blinded review of code quality where practical, while retaining the normal workflow for measuring real review effort. Do not change the acceptance threshold for agent-produced code.

Analyze results without hiding uncertainty

Report distributions, not only averages. Show the median and spread of start-to-accept time, the share of completed tasks, incomplete-task rate, review and rework time, and defect outcomes for each condition. A few unusually long tasks can dominate a mean; a median alone can hide a heavy tail.

Estimate the difference between conditions with an uncertainty interval appropriate to your design. State how many developers and tasks contributed, how assignments were made, and whether any observations were missing. The reviewed evidence does not establish one ideal sample size or pilot duration for every organization. Choose volume and duration based on expected task throughput and variability, then report the resulting uncertainty rather than presenting a precise-looking universal number.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Segment results when the sample allows it: task type and complexity, developer experience, prior agent familiarity, repository or language, and agent model or version. Treat small subgroup results as exploratory. Do not average unlike tasks into a single number that conceals where the tool helps or harms.

Distinguish statistical from practical significance

A measured difference can be statistically uncertain yet operationally important, or statistically clear yet too small to matter after licensing, training and governance costs. State the absolute time difference, the relative change, the uncertainty and the downstream effort. Also report the number of tasks affected; a large percentage from a tiny, uniform task set may have little relevance to a broad engineering portfolio.

What published experiments actually found

The following results are not a league table. They use different populations, tools, task designs and outcomes, so their percentages must not be averaged or applied directly to another team.

Study and setting Population and task Reported outcome Important qualification
METR randomized trial, July 2025 16 experienced open-source developers, 246 tasks in mature projects; participants had an average of five years’ prior experience. Tasks were assigned to allow or disallow AI. Participants primarily used Cursor Pro and Claude 3.5/3.7 Sonnet, described by the authors as state of the art during February–June 2025. Allowing AI increased completion time by 19% in this setting. Beforehand, developers predicted they would be 24% faster; afterward, they estimated they had been 20% faster. The result applies to this population, tools and tasks, not to coding agents universally.
Microsoft Research randomized field experiments, June 2025 Three workplace experiments at Microsoft, Accenture and an anonymous Fortune 100 company; combined analysis of 4,867 developers using an AI coding assistant that suggested code completions. Access was associated with a 26.08% increase in completed tasks; the reported standard error was 10.3 percentage points. The researchers reported greater adoption and productivity gains among less experienced developers. This completed-task outcome and field setting are not equivalent to a task-time estimate.
Google enterprise randomized trial, 2024 96 full-time Google software engineers performing a complex enterprise-grade task. The authors’ best estimate was about 21% less time on task, with a large confidence interval. The authors cautioned that an estimate from Google’s internal tools in summer 2024 may not transfer to other tools or settings.
GitHub Copilot controlled experiment, published 2023 A standardized JavaScript HTTP-server implementation task. The treatment group completed the task 55.8% faster than control; the reported 95% confidence interval was 21%–89%. The experiment measured success and elapsed time, did not examine code quality, and cannot establish effects on large collaborative projects. Its standardized task also predates the tools used in the METR trial.

These apparently conflicting findings are compatible with a basic measurement lesson: changing the task, participant pool, tool generation or endpoint can change the observed result.

Why context changes the result

Align at least eight comparison axes before interpreting any study or internal pilot:

  • Task type and complexity: autocomplete-friendly boilerplate is different from debugging an unfamiliar production system.
  • Developer experience: domain knowledge, coding fluency and familiarity with the repository affect both prompting and verification.
  • Tool, model and version: capabilities, latency, context handling and safety behavior change over time.
  • Study date: a result from an earlier generation is not a current benchmark for a later one.
  • Assignment method: randomized access, matched tasks and uncontrolled before-and-after comparisons support different conclusions.
  • Completion definition: “code generated” is not the same endpoint as “accepted and releasable.”
  • Quality and rework controls: studies that omit review or defects can overstate net gains.
  • Organizational workflow: testing, review queues, deployment systems and incident response determine whether local speed survives to delivery.

Connect task results to delivery health

Task-level experiments tell you whether the intervention changed work under controlled conditions. They do not, by themselves, establish that an organization’s overall delivery performance changed. Pair them with measures that reflect your delivery context, such as review wait, deployment flow, change failure or rework, and developer experience.

DORA’s 2025 report combined more than 100 hours of qualitative data with survey responses from nearly 5,000 technology professionals worldwide. Its summary describes AI as an amplifier: “AI’s primary role in software development is that of an amplifier. It magnifies the strengths of high-performing organizations and the dysfunctions of struggling ones.” This is organizational context, not a randomized estimate of an agent’s causal effect.

Measurement guidance commonly discussed by DORA includes the SPACE and DevEx frameworks as well as DORA metrics. Choose a framework that matches the decision you need to make, then pair it with the controlled task comparison. The DORA Quick Check was updated on April 22, 2026 to include deployment rework rate, which can help teams examine whether faster changes create downstream repair work. Use such indicators to describe system health, not to claim that an agent caused every change in an organization-wide correlation.

A practical pilot workflow

  1. Write the protocol. Name the agent product, model and version, permitted use, participants, repositories, task categories, study dates and acceptance rules.
  2. Baseline the work. Record recent task durations, review effort, defects and rework using the same definitions you will use during the pilot. Do not treat an unadjusted before-and-after change as causal evidence.
  3. Prepare the task pool. Describe each task, complexity, dependencies and acceptance tests before assignment. Keep a log of exclusions and incomplete work.
  4. Randomize or match. Assign treatment and control at the task or participant level when feasible. If matching, document the matching variables and remaining confounders.
  5. Instrument timestamps and outcomes. Capture start, submission, review, acceptance, rework, failures, defects and later maintenance events. Automate collection where possible, but validate timestamps with participants.
  6. Preserve normal quality gates. Require the same tests, reviews, security checks and release criteria in both conditions.
  7. Analyze before changing the protocol. Report task-level distributions, uncertainty, incomplete work and subgroup patterns. Do not remove inconvenient observations after seeing the result.
  8. Decide and rerun. If the agent, model, workflow or task mix changes, repeat the comparison. Evidence ages quickly as those inputs move.

Common measurement failures and their fixes

Counting lines or commits as output

Failure: the agent produces more text or developers split work into more tickets, so activity rises and is labeled productivity.

Timing only the first draft

Failure: generation is fast, but review, debugging, integration or rollback is excluded.

Fix: timestamp the entire path to acceptance and record each downstream component separately.

Perception can diverge from measured time

Ask developers about confidence, cognitive load, satisfaction and willingness to continue using the tool, but do not merge those answers with the outcome measure. In the METR trial, participants expected to be faster before the work and still estimated they had been faster afterward, while the measured completion time in that setting increased. That divergence is a reason to collect both kinds of evidence, not a reason to dismiss either one.

Use interviews or open-ended responses to explain mechanisms: context switching, time spent checking plausible but incorrect suggestions, difficulty recovering from an agent’s misunderstanding, or relief from repetitive typing. Treat those explanations as hypotheses to test against the task log.

How to report a result readers can interpret

A credible internal report should let another team understand exactly what was compared. Include:

  • the agent product, model, version and permitted workflow;
  • study dates, repositories, languages and participant characteristics;
  • the number of developers and tasks in each condition;
  • the assignment or matching method and any deviations;
  • the pre-specified completion and quality rules;
  • median, distribution and uncertainty for time to accepted result;
  • completion, defect, review, rework, rollback and maintenance outcomes;
  • subgroup results with sample sizes where available;
  • missing data, incomplete tasks and exclusions with reasons;
  • developer perception measures shown separately from observed outcomes;
  • delivery-context indicators and a clear distinction between correlation and causal evidence; and
  • the conditions that would trigger a rerun, such as a model, workflow or task-mix change.

Quote external percentages only with their setting, date, treatment, outcome and limitation attached. The most defensible conclusion is local and conditional: under these tasks, with these developers, this tool version and this acceptance process, the measured change was accompanied by these quality and downstream effects.
