Start with a specific workflow and business objective
Choose one workflow, the people or cases eligible for AI assistance, and the outcome the deployment is meant to change. “Improve customer support” is too broad to measure; “reduce average resolution time for eligible billing inquiries without increasing repeat contacts” identifies a process, a target, and a guardrail.

Before implementation, record how the workflow operates now and select a small set of outcome and guardrail metrics. Define the population, measurement period, calculation method, exclusions, seasonality, and known data limitations. Use systems of record where possible, and capture the baseline before the AI changes the process. Microsoft’s guidance likewise recommends defining value before building and instrumenting the deployment for measurement: Microsoft Learn: Measure the return on investment (ROI) and business value of AI agents.
Keep that instrumentation active after the pilot. A baseline that cannot be compared with consistently defined post-launch data will not support a credible ROI claim.

Follow the evidence from system health to financial impact
McKinsey’s five-layer framework connects technical performance, user adoption, operational KPIs, strategic outcomes, and financial impact. Each layer answers a different question; success at one does not establish success at the next. Assign an accountable owner to each layer, adapting the roles to your organization.
| Measurement layer | What to measure | Typical accountable owner |
|---|---|---|
| Technical performance and risk | Output quality, error or hallucination rates, latency, cost per interaction, reliability under load, drift, security, privacy, robustness, safety, and material bias risks. | Data science and engineering |
| Adoption and engagement | Eligible-user reach, active use, workflow penetration, repeat use, acceptance, overrides, edits, and whether use is part of routine work. | Product and frontline operations |
| Operational KPIs | Process-specific measures such as cycle time, cost per case, touchless completion, errors and rework, abandonment, first-contact resolution, escalation, throughput, and quality. | Accountable process owner |
| Strategic outcomes | Relevant effects such as customer satisfaction, retention, on-time delivery, compliance performance, employee experience, decision speed, or new capabilities. | Business-unit or strategy lead |
| Financial impact | Verified revenue changes, cost-to-serve reductions, margin effects, and total cost of ownership, with the period, scope, denominator, and attribution method stated. | Finance or FP&A |
Technical fitness, safety, and reliability are operating requirements and potential scale gates; they are not financial value on their own. Evaluation should fit the deployment context. NIST states, “How a given component is measured and evaluated can change based on the context in which the AI system operates.” Its AI measurement guidance discusses characteristics that require context-appropriate evaluation: NIST: AI measurement and evaluation.
Use a comparison design to test whether AI caused the change
A simple before-and-after comparison can be misleading if staffing, demand, process rules, or seasonality changed at the same time. Where operationally and ethically appropriate, use an A/B test, a comparison group, or a staggered rollout. Record other changes that could explain the result, and keep the evaluation window and metric definitions consistent.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →- Define the comparison. Specify who or what receives the AI-enabled workflow and what serves as the comparison, such as a similar team or a later rollout group.
- Set the window and measures. Choose the same time period and operational definitions for both groups, and account for known seasonal or workload differences.
- Track confounders. Document changes to staffing, policies, tooling, incoming demand, or workflow design that could affect the measured outcomes.
- Report attribution confidence. Explain the design’s limitations. If causality remains uncertain, apply a conservative attribution discount when valuing benefits rather than assigning the full change to AI.
When a controlled comparison is impractical, a carefully documented pre/post analysis can still inform a decision, but it supports a weaker causal claim. NIST’s ARIA pilot illustrates evaluation methods—including model testing, red teaming, field testing, dialogue annotation, tester questionnaires, and measurement trees—rather than reporting a business ROI result: NIST: Assessing Risks and Impacts of AI (ARIA): Pilot Evaluation Report. The report, published November 13, 2025, says five organizations submitted seven AI applications for evaluation.
Value realized outcomes, not theoretical time savings
Translate verified workflow changes into value with finance. A reduction in task time matters financially when it changes capacity, cost, service, quality, revenue, or another outcome the organization can substantiate. Multiplying estimated minutes saved by employee count and salary overstates return if the time is not actually redeployed or reflected in an operating result.
Microsoft offers illustrative value-driver formulas, not universal accounting rules. Use organization-specific inputs, document assumptions, and have finance review the calculations: Microsoft Learn: Measure the impact of your agents.
- Efficiency: productive hours returned × fully loaded productive-hour value. Count the value only when the capacity is demonstrably redeployed, costs fall, throughput rises, or service improves.
- Quality: (error rate before − error rate after) × volume × cost per error. Define what qualifies as an error and use a defensible cost per error.
- Revenue: conversion or deflection change × volume × unit revenue × attribution discount. Use an attribution discount when the AI’s contribution cannot be isolated confidently.
- Strategic value: capabilities such as resilience, talent retention, or new options may matter, but require explicit assumptions and should not be presented as precise cash savings without support.
For every financial result, state its scope, denominator, evaluation period, attribution method, and whether each benefit is one-time or recurring. This prevents a pilot result, a projected annual value, and a realized recurring saving from being treated as equivalent.

Count the full cost of ownership
Compare verified benefits with the costs required to deliver and sustain the deployment. Include costs relevant to the use case, not only the model bill.
- Cloud infrastructure and model or token usage
- Licensing
- Implementation and integration
- Ongoing operations, monitoring, maintenance, and governance
Use the same scope and time horizon for benefits and costs. A pilot may omit expenses that appear at scale, while a recurring operating cost can continue after one-time implementation work is complete. McKinsey’s framework also emphasizes total cost of ownership and linking measurement to decisions about scaling: McKinsey: The five-layer AI measurement framework.
Review results through stage gates before expanding
Give the deployment a named sponsor and review the evidence on a recurring cadence. Use explicit gates to decide whether to continue, refine, scale, or stop.
- Safety and reliability: Does the system meet the required quality, security, privacy, and reliability thresholds for this workflow?
- Adoption: Are intended users adopting it in the actual workflow, and do acceptance, edits, and overrides reveal issues that need attention?
- Operational impact: Did the selected process outcomes improve against a credible baseline or comparison?
- Economics and scalability: Do valued benefits exceed full ownership costs with acceptable attribution confidence, and can the result be sustained as usage grows?
Do not use a universal benchmark or ranking to substitute for this case-specific decision. If comparing deployments, use the same evaluation window and compare business outcome and magnitude, quality and safety, adoption, attribution confidence, total cost and time to value, and the burden of scaling and governance.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteWhat published survey figures can—and cannot—show
In a McKinsey US C-suite survey conducted in October–November 2024, with 118 respondents, 19% said generative AI increased revenue by more than 5%, 39% reported a 1–5% revenue increase, and 23% reported any favorable change in costs. McKinsey reported the figures in its 2025 workplace report: Superagency in the workplace: Empowering people to unlock AI’s full potential.
These are self-reported responses from a relatively small US C-suite sample, not causal estimates or a forecast for an individual company. They provide context about reported experience, not a substitute for measuring a deployment’s own outcomes and costs.
