Measure workflow software ROI by comparing a documented pre-launch baseline with post-launch results over a defined period, while counting the full cost to build and operate the software. Start with the business outcome—not the tool’s usage statistics—and treat time saved as released capacity unless you can show it reduced spending, prevented hiring, or supported higher-value work.
How do you measure ROI on custom software?
Define the workflow, intended business outcome, baseline, costs, and measurement period before development begins. Then compare observed results with what would likely have happened without the investment. That alternative might be the current process, a packaged product, or a smaller process change; measuring against no alternative can make an efficiency claim difficult to interpret. AWS recommends framing a business case around scenarios and establishing a baseline for governance and later measurement: AWS business-case guidance.

1. Define the workflow and the alternative
Specify who does the work, where it starts and ends, how many cases or transactions it handles, which current systems are involved, and what friction the software is intended to remove. Be precise about the outcome: for example, reducing approval delays or preventing errors is more measurable than a broad goal such as “improve efficiency.” Record the counterfactual—the most credible option if the custom software is not built.

- Elapsed cycle time, including waiting time, and active employee effort per case.
- Volume handled, completion rate, and cost per completed transaction.
- Errors, rework, escalations, and exceptions.
- Response and resolution times, where relevant.
- Adoption and completion among the intended employee group.
- Employee or customer feedback, compliance outcomes, safety events, or service interruptions, when these fit the use case.
Microsoft’s Power Platform guidance gives response and resolution times, error rates, adoption, and cost savings as KPI examples, and recommends interviews, surveys, user analytics, and periodic reviews: Microsoft’s guidance on measuring success. Usage is useful for understanding adoption, but it does not by itself show that the software improved the business outcome.
3. Capture a usable baseline
Before launch, record the chosen measures over a period representative of normal operations. Document the period, data source, units, affected population, exclusions, and data quality so the post-launch comparison uses the same definitions. Note relevant context such as workload volume, staffing, seasonality, policy changes, or changes to other systems. A simple before-and-after difference does not, by itself, prove the software caused the change; the right comparison method depends on the workflow and available data.
4. Compare actual results with the baseline
After a pilot or release, measure the same KPIs and compare like with like. Check whether the intended users completed the intended workflow, whether results held up as volume changed, and whether the software introduced new work or exceptions. Microsoft recommends setting objectives and measurable key results, defining KPIs, reporting routinely, and using pilots: Microsoft’s adoption-planning guidance.

What costs should be included in a custom software business case?
Count material one-time and recurring costs across the chosen measurement horizon. The relevant categories depend on the project; do not assume every item applies. A lifecycle-cost ledger can include:
- Discovery, process analysis, design, and engineering.
- Integration, data migration, testing, deployment, and any parallel operation of old and new processes.
- Security and compliance work, user training, and change support.
- Infrastructure, licenses, monitoring, support, maintenance, and future modifications.
- Decommissioning or transition costs if existing systems or services will be retired.
AWS’s business-case materials identify categories such as modernization, licensing, service, decommissioning, and parallel-run costs in a cloud migration context. Adapt those categories to the workflow being evaluated rather than treating cloud-migration guidance as a universal project checklist: AWS cost guidance.
How do you calculate ROI for workflow automation?
For a simple percentage calculation, state the convention and period explicitly:

ROI = (measured benefits − total costs) ÷ total costs × 100
Use benefits and costs measured over the same horizon. Make clear which costs are one-time and which recur, and avoid counting the same benefit twice—for example, treating released employee time as both a full labor-cost saving and a separate capacity benefit. For a multi-year investment, show the timing of costs and benefits by year. Depending on the decision, add payback and net present value (NPV); ROI alone can hide when benefits arrive or how long it takes to recover the investment. AWS lists NPV, ROI, modified internal rate of return (MIRR), and payback among possible measures for its migration business cases, not as mandatory metrics for every workflow project: AWS financial-analysis guidance.
Value time savings cautiously
Estimate released capacity by multiplying the observed time change per task by the number of tasks actually completed using the software, then by a defensible labor-cost rate. Label that result as an estimate of capacity value—not cash saved. Report separately whether the time freed reduced overtime or contractor spending, avoided a planned hire, or was redirected to higher-value work. If none of those outcomes is evidenced, do not claim the full labor-cost estimate as a cash saving.

Some benefits may not have a defensible dollar value. Fewer unsafe or non-compliant cases, earlier fault detection, better access to data, more reliable service, and improved employee experience can be tracked as operational or risk outcomes without being forced into cash-flow estimates. Microsoft’s vehicle-inspection example describes productivity value as low or difficult to calculate while also identifying risk, compliance, maintenance, and employee-experience effects: Microsoft’s vehicle-inspection example.
Use scenarios instead of a single forecast
Present at least a conservative and an expected case. Make the assumptions visible: employee adoption, time saved, rollout schedule, how quickly benefits ramp up, labor-cost rate, ongoing support, and uncertainty. Align benefits to the phase when users can actually realize them. AWS’s detailed guidance recommends conservative and realistic estimates and connecting benefits to rollout timing: AWS detailed business-case guidance.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsHow do you validate the ROI after launch?
Use a representative pilot or phased release when practical, then update the case with observed data rather than leaving the original forecast untouched. Track adoption and successful completion of the intended workflow alongside outcome KPIs; also review user feedback and unexpected effects, such as added steps or new exception handling. Microsoft recommends pilot groups and documenting results: Microsoft’s pilot-strategy guidance.

Continue monitoring actual resource use, support effort, development and maintenance cycle times, defects, service availability, and reasons expected benefits were missed. Revisit the business case when scope, costs, organizational priorities, or actual performance changes. AWS advises evolving a business case as actual data becomes available: AWS guidance on iterating the business case.
How should you compare custom software with other options?
Evaluate custom development, a packaged product, and process changes against the same workflow, baseline, and time horizon. Compare:
- Total lifecycle cost and time to implement.
- Fit with the actual workflow, including important exceptions.
- Integration needs and access to required data.
- Security, compliance, and operational risk.
- Employee adoption and change effort.
- Support and maintainability.
- Expected benefits under conservative and expected assumptions.
These are decision criteria, not a ranking: the available guidance does not establish that custom software generally delivers a higher ROI than packaged tools or process improvements. AWS’s Cloud Value Framework groups value into five dimensions—cost savings, staff productivity, operational resilience, business agility, and sustainability—which can help identify outcomes beyond direct cash savings: AWS Cloud Value Framework. The framework is a way to classify value, not an empirical ROI benchmark.
