Manage the departure as a client-continuity and creative-context transition, not as a vacant job title. Before the outgoing leader disappears, appoint one accountable successor, record the reasoning behind current creative work, map client relationships and sensitivities, and introduce the new decision-maker directly. Keep the first live work under close review. That sequence preserves trust without pretending that a handover can be reduced to moving files between folders.
Why a senior creative departure can destabilize an account
Clients often rely on a senior creative leader for more than approvals. That person may remember why a campaign route was chosen, which ideas were rejected, what a client will challenge in a room, and which promises were made informally. If that knowledge leaves with the individual, the agency can appear to have lost the account’s history even when every formal brief is still present.

Client relationships can also become concentrated around one person. An INSEAD Knowledge summary by Michelle Rogan, published 18 February 2014, found in advertising-industry archival data that distributing ties across several agency units reduced the likelihood of a client following a departing executive only when those units collaborated rather than competed. Simply adding more names to an email chain is not protection if the contacts operate as rival silos.

Assign ownership and decision authority first
Name one interim or permanent creative decision-maker
The managing director, account sponsor or equivalent executive should appoint the incoming creative lead immediately. State in writing who makes final creative calls, who approves work when the successor is unavailable, and who owns client escalation. Do not let the departing leader and successor appear to share authority indefinitely; clients and staff need one visible answer to “who decides?”
This is an operational safeguard rather than a proven universal design. The available evidence does not compare different authority structures head to head, but agency practitioners consistently emphasize having a defined transition process and a ready solution before speaking to the client.
Form a small transition group
Include the successor, account lead, strategist, senior producer or project manager, and a director who can resolve resourcing or commercial issues. Give each person a specific responsibility:
- Successor: owns creative decisions and the client-facing introduction.
- Account lead: owns meeting cadence, approvals, risks and commercial commitments.
- Strategist: protects the strategic premise and audience insight.
- Producer or project manager: checks schedules, dependencies, rights, budgets and version control.
- Executive sponsor: handles escalation and confirms that the agency is resourced to deliver.
Record the arrangement in the account workspace and tell the wider team. A private agreement between two leaders is not a handover.

Build a creative-context handover, not just a task list
A spreadsheet of deadlines and file links cannot explain judgment. Create one concise working brief, then link to the detailed source files. Keep it accessible to the account team rather than in the departing leader’s personal notes. Include the following fields.
| Handover area | What to capture | Why it matters |
|---|---|---|
| Live work | Every active brief, deliverable, version, owner, due date, dependency and approval stage. | Prevents work from disappearing between teams or being presented in the wrong sequence. |
| Strategic premise | Business objective, audience insight, proposition, tone and the evidence supporting them. | Lets a new leader defend the work without reopening settled strategy. |
| Creative rationale | Why the current route was selected, which alternatives were rejected and what trade-offs were accepted. | Stops the successor from repeating failed approaches or undoing a deliberate choice. |
| Brand guardrails | Mandatory claims, visual or verbal rules, legal constraints, accessibility requirements and known red lines. | Reduces avoidable rework and compliance risk. |
| Feedback history | Client comments, unresolved disagreements, examples of language that landed badly and decisions already made. | Preserves context that formal minutes often omit. |
| Relationship map | Client stakeholders, their roles, influence, communication preferences, sensitivities and the agency contacts they trust. | Creates a deliberate introduction instead of a cold reassignment. |
| Commitments | Verbal promises about timing, scope, access, revisions or future ideas, marked with the person and date. | Informal commitments can be as consequential as signed scope. |
| Open decisions | Question, options, recommendation, decision-maker and deadline for each unresolved call. | Gives the successor a queue of decisions rather than a pile of ambiguity. |
| Risks and history | Past issues, procurement or review requirements, disputed invoices, rights expiries and known political or organizational changes. | Prevents a new leader from being surprised in front of the client. |
Ask the outgoing leader to explain the reasoning aloud in a recorded internal session or structured meeting, subject to the agency’s confidentiality rules. A transcript or written summary should be reviewed by the successor; recordings alone are difficult to search and can leave the team guessing which comments were decisions.
Separate fact, interpretation and recommendation
Label each note as an agreed fact, a client preference, an internal interpretation or a recommendation. For example, “Client rejected humour in the 12 May review” is different from “Client dislikes humour.” This distinction protects the account from turning one meeting reaction into a permanent, unsupported rule.

Choose a transition model deliberately
No single model is validated for every agency. Match the structure to the account’s complexity, the notice period and the successor’s experience.

| Decision | Option 1 | Option 2 | How to choose |
|---|---|---|---|
| Creative ownership | One successor: fastest decisions and a clear client message. | Shared stewardship: more capacity and resilience, but greater coordination cost. | Use shared stewardship only with explicit division of authority and cooperating teams; never present competing creative leads as equal final approvers. |
| Successor source | Internal successor: knows the account, culture and operating systems. | External hire: may add skills or a fresh perspective. | Assess the actual creative remit, client expectations and onboarding time. Available sources provide no comparative outcome data for internal versus external appointments. |
| Overlap | Short, time-boxed overlap: enables context transfer and reassurance. | No overlap: may be necessary for an immediate or confidential departure. | Use overlap when the notice period and client circumstances allow, but set an end date and make the successor visibly responsible. No evidence establishes a universal number of days. |
| Client notice | Immediate notice: gives the client preparation time. | Staged notice: waits until the successor and continuity plan are ready. | Communicate directly and promptly once the agency can answer who is leaving, who is taking over and what happens to active work. Do not disclose prematurely if doing so would leave the client with no credible plan. |
Transfer relationships while the outgoing leader is still available
Map the people who matter
List the client sponsor, day-to-day marketing owner, brand and legal reviewers, procurement contact and influential subject-matter experts. Note each person’s role in decisions, preferred channel, meeting style, current concerns and relationship with the agency. Include agency contacts from account management, strategy, production and creative so the successor inherits a network rather than a single phone number.
Run a warm introduction
Where circumstances permit, have the outgoing and incoming leaders attend the next substantive client call together. The outgoing leader should state the successor’s role and authority, then deliberately hand the conversation over. The successor should discuss a live decision or deliverable, not merely exchange pleasantries. This lets the client observe continuity and competence at the same time.
Time-box questions after the handover
Agree internally on a short period during which the successor can ask factual questions. Put requests through the account lead or a shared log so the outgoing leader is not quietly making decisions from the sidelines. At the agreed end date, close the loop and keep the successor as the only creative authority.

Matt Murphy, founder and CEO of Fusion92, told The Drum on 1 February 2023: “You must hit it head-on and be completely transparent with your client. This is critical.” Transparency works when it is paired with specifics, not when it is a vague announcement that leaves the client to infer the risk.

The account sponsor and successor should align on the message before the call. Cover these points in plain language:
- Identify the departing leader and the effective date, sharing only information the person and agency are authorized to disclose.
- Name the successor, role and decision authority.
- Explain what happens to each active project, including any change in schedule, team or approval path.
- State when the successor will join the next meeting or review.
- Give the client a direct route for questions and concerns.
- Follow up with a written summary containing names, responsibilities and immediate dates.
A usable script is: “I want to let you know that [departing leader’s name] is leaving our agency on [date]. [Successor’s name], our [role], will be your creative decision-maker from now on. The current campaign remains with the same production team; [specific deliverable] is due on [date], and [successor] will lead the review on [date]. I will remain accountable for the account, and you can bring any concern directly to us.” Replace the bracketed fields with real information before sending; do not promise unchanged staffing or timing unless you have verified it.
Handle likely client questions
- “Why are they leaving?” Give the approved, respectful explanation. Never speculate about personal circumstances.
- “Will the work change?” Explain which decisions are settled, which are open and how the successor will protect the agreed strategy.
- “Who do I call if there is a problem?” Give one named account contact and one executive escalation contact.
- “Can we meet the new leader?” Offer the next available working session, not an indefinite promise.
Protect the first deliverable and first few client interactions
The first meeting and first deliverable are diagnostic points. The successor should review the handover brief, attend with the account lead and be ready to explain both the “what” and the “why” of the work. Afterward, ask the client and internal team specific questions: Was the decision path clear? Did anyone repeat a settled debate? Was a sensitivity missed? Did the client know whom to contact?
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsWatch for these signals during the initial cycle:
- rework caused by forgotten feedback or an undocumented commitment;
- slower responses because approval authority is unclear;
- different teams giving contradictory creative direction;
- the client bypassing the successor to reach the former leader or another executive;
- meetings spent reconstructing history rather than making decisions.
Correct the underlying record or authority problem immediately. The practical client-handoff checklist published by Sarion recommends watching the first interactions and checking in after the first deliverable; it does not establish a tested performance threshold, so set internal expectations appropriate to the account rather than inventing a universal score.
Best Value
Reduce dependence on one “rainmaker” over time
Build at least two useful, credible relationships on the client side and ensure that the contacts come from cooperating agency functions. Rogan’s INSEAD summary cautions that multiplex ties help when the connected units work together; contacts in competing silos can leave the relationship just as fragile.
Practical habits include:
- Rotate who presents selected sections of a review while preserving a single final creative authority.
- Invite strategy, production and account leaders to relevant client working sessions instead of keeping every conversation with the creative director.
- Document decisions in a shared account space within one business day.
- Give emerging leaders ownership of defined workstreams and let the client see their judgment.
- Review client-contact coverage quarterly: who knows the business objective, who knows delivery details and who can resolve an escalation?
- Align incentives so teams share client information rather than protecting a personal book of business.
The Drum’s 2023 reporting describes multiple staffers serving as client contacts, shared staffing and career paths as agency practices. Those are practical options, not controlled proof that any one practice causes retention.
Use relationship-tenure data carefully
The ANA and 4As announced in 2025 that average client-agency tenure was approximately seven years, more than double the 3.2-year average reported for 2016. The figures describe relationship duration across categories, not the probability that an account will leave after a creative leader departs.
| Category reported by ANA and 4As (2025) | Average tenure |
|---|---|
| All client-agency relationships | Approximately 7 years |
| Integrated full-service agencies | 7.3 years |
| Media-only agencies | 3.7 years |
| Independent agencies | 7.3 years |
| Holding-company agencies | 5.8 years |
| Clients without mandatory review periods | 8.1 years |
| Frequent-review contexts | As low as 3.8 years |
Use these numbers for context when discussing account health, and keep the category and date attached to every figure. The cited sources do not provide a statistic quantifying client loss specifically after a senior creative leader leaves, nor a validated optimal overlap duration.
Common failure modes and fixes
| Failure mode | What the client experiences | Immediate fix |
|---|---|---|
| Two leaders appear equally accountable. | Conflicting answers and delayed approvals. | Publish one decision owner and route all creative calls through that person. |
| The handover contains files but no rationale. | The successor reopens rejected ideas or repeats mistakes. | Add decision history, feedback, sensitivities and the reason behind the current route. |
| The client hears the news through a staff member or rumour. | Loss of trust and fear that the account is being deprioritized. | Use a direct, prepared call led by the account sponsor and successor. |
| The outgoing leader remains the hidden approver. | The client keeps bypassing the successor. | Set a question window, then close it and reinforce the successor’s authority. |
| Several agency teams contact the client independently. | Competing priorities and inconsistent messages. | Coordinate through the account lead and shared decision log. |
| The agency promises unchanged continuity without checking capacity. | Missed dates or a credibility gap later. | Validate staffing, rights, budget and schedule before making the promise. |
What to keep after the transition
Archive the approved handover brief with the account’s ordinary records, retain the decision log and update the relationship map as people change roles. Schedule a 30-day internal review focused on facts: missed context, rework, response delays, unresolved authority and client feedback. Use the findings to improve the agency’s normal documentation and leadership development, not merely to close this one incident.
For owners managing broader executive or ownership continuity, specialist succession-advisory services may be relevant, but their geography, scope and current offerings must be checked individually. A generic notebook or physical checklist cannot replace shared records, clear authority and a planned client introduction.
The strongest handover is visible to the client, specific about who decides, rich in creative reasoning and supported by several cooperating relationships. It gives the successor enough context to make the next decision confidently while making the agency—not one departing personality—the durable partner.
