How to Keep Industrial AI Systems Secure on a Factory Network

Secure industrial AI by treating every model, gateway, sensor feed, edge computer, management interface, update channel and external connection as an operational-technology (OT) asset. Inventory what the deployment actually contains, map its data flows, place it in zones with explicit conduits, permit only necessary communications, and monitor for behavior that differs from the approved baseline.

This approach protects more than confidentiality. In a plant, an interrupted or manipulated AI service can affect production quality, equipment availability or physical safety. Current OT guidance—not a separate AI-specific factory standard—provides the governing principles. Your architecture must therefore fit the process, its safety functions and its uptime requirements.

Why an industrial AI connection is an OT security decision

Industrial AI may classify images, detect equipment anomalies, optimize recipes, forecast maintenance or recommend operator actions. Whatever the use case, the surrounding technology can touch systems that monitor or control the physical environment. That makes the connection an OT architecture decision, even when the model was built by an enterprise data-science team.

NIST describes the central design constraint in SP 800-82 Rev. 3, Guide to Operational Technology (OT) Security: “This document provides guidance on how to secure operational technology (OT) while addressing their unique performance, reliability, and safety requirements.” The same requirements apply when AI is one component of the OT data path. A control that improves cyber detection but adds unacceptable latency, instability or maintenance risk is not automatically a good plant control.

There is no dedicated, universally adopted “AI-in-a-factory-network” control profile in the guidance cited here. Use established OT practices and document the AI-specific assumptions—such as model update methods, data retention, remote management and whether an output can influence a process.

Map the deployment before connecting it

Do not begin with a firewall rule or a vendor diagram. Begin with an inventory of the actual deployment at this plant and this production line. An AI service can be a single appliance, or a chain of components distributed across an edge cabinet, a plant server room, an enterprise cloud and a supplier support portal. Only the components that exist in your design belong in the inventory.

Create an asset record for every component

Use an accountable owner for each record and keep the inventory current as firmware, models and network addresses change. CISA’s ICS/OT Cybersecurity Monitoring Technology Considerations calls for an updated inventory of critical ICS assets and monitoring of their communications.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Record What to document Why it matters
Component and owner Asset name, business or engineering owner, support contact and responsible shift or team Establishes who approves access and who responds to an alert
Location and role Physical location, rack or cell, purpose, process served and consequence of loss Links the cyber asset to the process and its safety or availability impact
Interfaces Network interfaces, addresses, protocols, ports, wireless links and removable-media paths Defines the communications that must be constrained and monitored
Data and destinations Data sources, data classification, destinations, retention and any external endpoint Shows where information leaves the control environment and where return paths exist
Software and lifecycle Operating system, application, model version, firmware, update mechanism and maintenance window Supports change approval, vulnerability response and rollback
Control authority Whether the component can write a setpoint, issue a command, change a configuration or only advise a person Separates observation from actions that can alter a physical process

Draw the data and control flows

For each use case, draw arrows from the real source to the real destination. Include historians, cameras, programmable logic controllers (PLCs), supervisory control and data acquisition (SCADA) servers, message brokers, feature stores, model registries, operator stations, identity services, remote-support paths and update repositories when they are present. Label each arrow with direction, protocol, port, frequency, payload type and whether it can carry a command.

Trace exceptional paths as well as the normal path. Ask what happens when the model is retrained, an edge node loses its link, a cloud endpoint is unavailable, a support engineer connects, or an operator overrides a recommendation. A flow that exists only during maintenance is still a permitted conduit and needs an owner, time limit and monitoring.

Classify the consequence of an AI output

Mark each output as observational, advisory, or controlling. An observational system writes no operational decision; an advisory system presents a recommendation that a qualified person evaluates; a controlling system can directly or indirectly change a process. This classification is an engineering aid, not a new standard category. Any path capable of influencing a process deserves review by controls engineering, operations and the people responsible for process safety before it is enabled.

Build zones and controlled conduits

Segmentation is an architectural boundary, not a checkbox on an individual device. CISA’s AA22-083A recommends robust separation between enterprise IT and industrial control systems, layered network topologies, DMZs for intermediary services, one-way communications where feasible and additional separation based on functional dependencies. CISA’s defense-in-depth guidance describes zones and conduits: zones establish trust boundaries, while conduits are the specifically controlled paths between them.

Separate enterprise, intermediary and control functions

A common pattern is an enterprise zone, an industrial DMZ and one or more OT zones. The DMZ can host brokers, replicated data, patch staging, remote-access jump services or an inference gateway that must exchange information without giving enterprise systems direct reach into controllers. It is an intermediary, not a place to place every service by default.

Within OT, divide networks by process, line, cell, safety function or other real dependency. A single plant-wide “OT” segment may still allow an incident in one line to reach unrelated controllers. Conversely, excessive micro-segmentation can create fragile dependencies and an unmanageable rule set. Choose boundaries by consequence and required communications, then document why each conduit exists.

Compare separation choices against the plant’s constraints

Choice Potential benefit Questions before adoption
Physical separation Provides a distinct path and can reduce shared-device or shared-failure exposure Can the plant maintain separate cabling, hardware, spares and support skills? Does the process require an exchange that physical separation would make unsafe or impractical?
Logical separation Uses VLANs, routing, firewalls or access-control mechanisms on existing infrastructure Are switch, router and firewall configurations governed and monitored? Could a common device failure or misconfiguration collapse multiple zones?
Two-way exchange Supports acknowledgements, interactive control, queries or bidirectional synchronization Is the return path essential? Can it be restricted to specific endpoints, commands, times and identities?
One-way exchange Can prevent an external system from initiating traffic back toward the protected environment Does the use case truly work without acknowledgements or remote commands? What is the safe behavior when the feed stops?
Flat network Simple initial connectivity and fewer routing boundaries How would a compromised AI host be prevented from reaching unrelated controllers, engineering stations or safety systems?
Zoned network Limits blast radius and makes permitted communications explicit Can operations maintain accurate diagrams, rules and exception handling as the process changes?

CISA identifies VLANs as an additional segmentation mechanism. A VLAN-capable managed industrial Ethernet switch can help implement a design, but it is not a substitute for risk analysis, controlled conduits, access control or monitoring. The correct physical and logical arrangement depends on the existing topology and process dependencies.

Use the DMZ as a controlled exchange point

Terminate enterprise-facing sessions in the intermediary zone wherever practical. Replicate only the data needed for the stated AI task; avoid exposing controller protocols to enterprise users or cloud services. Use separate credentials and administration paths for the DMZ and the control zones. If a service must retrieve data from OT, define the exact source, destination, schedule and protocol rather than allowing broad routed access.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Limit what the AI system can reach

Apply least reachability: the AI compute environment should be able to contact only the documented sources and services required for its task. Do not make an inference server a convenient bridge into controller networks. A model that analyzes vibration data may need a broker or historian, not direct access to PLC programming interfaces.

Make read-only the starting point

For monitoring and prediction, design the data path as read-only from OT into the AI environment. Remove write permissions, engineering protocols and unused routes. If the AI must send a recommendation, deliver it to an operator application or approved workflow rather than to a controller. Authenticate both ends, use service identities that are unique to the function and store credentials in an approved secret-management system.

Review every command-capable path

If an AI output can change a setpoint, recipe, interlock, motion command or other process variable, require a documented engineering and safety review. Define the allowed command range, rate, timing, approval step, manual fallback and audit record. Treat an automated update, model replacement or policy change as a potential change to the control function, not merely an IT deployment.

Constrain administration and updates

Separate model-training, model-serving and plant-administration privileges. Permit administrative access through a managed jump service or equivalent controlled path, with strong authentication, session logging and time-bounded authorization. Stage model and software updates outside the control zone, verify their provenance and integrity, test them against the process, and retain a rollback version. Disable unused ports, protocols and services rather than relying on the AI application to ignore them.

Establish a baseline and monitor for departures

Monitoring is most useful when it can distinguish a legitimate process change from an unexpected connection. CISA’s monitoring considerations call for ICS-specific capabilities, an updated critical-asset inventory and traffic baselines covering ports, protocols, services, endpoints, volumes and timing. Build the baseline during a representative operating period and review it whenever the process or AI deployment changes.

Baseline each permitted conduit

  1. Collect normal observations. Record source and destination, protocol and port, connection direction, volume, timing, authentication method and the component or process that initiated the exchange.
  2. Include operating modes. Capture normal production, startup, shutdown, maintenance and approved failover behavior. A connection that is rare but legitimate should have an explicit maintenance state, not be treated as permanently abnormal.
  3. Set ownership and thresholds. Assign an owner for each flow and define which deviations create an alert, a ticket or an immediate operational response.
  4. Revalidate after change. When a model, firmware package, network rule or process changes, compare the new traffic with the approved design and update the baseline only after review.

Alert on high-value deviations

Signal Example investigation
New or suspicious connection Identify the initiating asset, destination, identity and reason. Check whether a temporary maintenance path was left open.
Unexpected direction or volume Compare the flow with the documented data direction and normal payload size. Look for tunneling, bulk export or a failed service retry loop.
Configuration change Verify who changed a firewall rule, route, account, model endpoint, PLC setting or gateway configuration and whether the change was approved.
New application or process Confirm the software, package source, hash or version and its owner. Isolate or stop it if it is not authorized for that asset.
Unnecessary port, protocol or service Determine whether the service is required by a current process. Remove it or restrict it if no owner can justify it.
External or internal scan behavior Check for discovery activity crossing a zone boundary and preserve logs for incident response without interrupting a safety-critical function.

Respond without creating a plant outage

Define response playbooks with operations before an alert occurs. A suspicious connection may justify blocking a conduit, isolating an edge host, switching to a manual procedure or simply increasing observation, depending on process state and safety consequences. Emergency actions must identify who has authority to act, which systems may be disconnected, how a safe state is maintained and how evidence is preserved. Test the playbooks during planned exercises rather than discovering their side effects during production.

Make security changes compatible with safety and uptime

OT controls often run continuously and may use old protocols, deterministic timing or vendor-supported configurations that differ from enterprise IT. NIST’s OT guidance requires performance, reliability and safety to be considered together with security. That principle means a technically strong control can still be unsuitable if it introduces unacceptable latency, breaks a control dependency or prevents recovery.

Use a plant-specific change process

  • Describe the proposed rule, sensor, agent, firewall, route, update or monitoring tap and the assets it touches.
  • Identify process, safety, quality and availability consequences for normal, degraded and emergency modes.
  • Test in a representative environment or during a controlled maintenance window with a rollback path.
  • Coordinate with controls engineering, operations, safety and the asset owner; do not rely on an IT-only approval.
  • Verify alarms, interlocks, time synchronization, historian collection and operator visibility after the change.
  • Record the final configuration, observed behavior and recovery steps in the asset inventory and network diagrams.

Do not install inline controls, active scanning or endpoint agents on a controller or safety system solely because they are common enterprise practices. Evaluate their effect on the specific device and obtain the relevant engineering and supplier approvals.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use current OT guidance and manufacturing frameworks

NIST SP 800-82 Rev. 3 is the current final OT guide identified here. NIST published it on September 28, 2023, superseding Revision 2. NIST posted an initial public draft of Revision 4 on September 21, 2026, with comments due November 30, 2026; that draft is not a final standard, so do not treat it as one.

For segmentation and defense in depth, use the CISA/FBI/DOE AA22-083A advisory and CISA’s Improving Industrial Control System Cybersecurity with Defense-in-Depth Strategies. For monitoring design, consult ICS/OT Cybersecurity Monitoring Technology Considerations.

A practical implementation sequence

1. Establish the decision record

Name the process owner, security owner, controls engineer and safety authority. State what the AI is allowed to do, what it must never do, how the plant operates if it is unavailable and which changes require reapproval.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Inventory and diagram

Complete the asset records and flow diagrams, including temporary maintenance and update paths. Mark every connection that crosses enterprise, DMZ, OT, cell or safety boundaries.

3. Design zones and conduits

Choose boundaries based on functional dependency and consequence. Remove unnecessary routes, place intermediary services in a DMZ and evaluate one-way communication where the application can function without a return path.

4. Enforce least reachability

Implement allow-listed flows, unique service identities, restricted administration and read-only data paths where possible. Document exceptions with an owner, purpose, expiration or review date.

5. Baseline and exercise

Observe normal traffic across operating modes, set alert conditions and rehearse responses with operations. Confirm that isolation or failover actions do not defeat safety functions or create an uncontrolled process state.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Review continuously

Reconcile the inventory, rules, model versions and traffic baseline after every material change. Retire unused accounts, routes, applications and conduits instead of allowing them to become permanent exposure.

Common failure modes and corrections

“The model is read-only, so it is not an OT asset.”

Correction: The model host still has credentials, dependencies and network reachability. Inventory it, place it in an appropriate zone and monitor its flows. Read-only data access reduces consequence; it does not remove the need for OT controls.

“A plant-wide VLAN is segmentation.”

Correction: A VLAN can be a useful mechanism, but segmentation must reflect functional boundaries and enforce permitted conduits. Verify routing, firewall policy, administrative access and failure behavior instead of treating a label as a security boundary.

“Put the AI server on the controller network for lower latency.”

Correction: Measure the actual latency requirement and compare it with a broker, gateway or local intermediary in a controlled zone. If direct access is unavoidable, restrict endpoints and protocols and obtain engineering and safety approval.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Allow the cloud service to connect back for convenience.”

Correction: Prefer a brokered or staged exchange through an intermediary network. If a return path is essential, restrict it to named endpoints, identities, commands and times, and define the safe operating mode when the service is unavailable.

“Block the suspicious host immediately.”

Correction: Follow the plant-approved response playbook. Isolation may be correct, but an unplanned network change can interrupt a control dependency. Decide in advance which action is safe for each process state.

“Model updates are ordinary software updates.”

Correction: A new model can change decisions even when the network configuration is unchanged. Version it, test it against representative process data, approve the release, retain rollback capability and monitor for changed traffic or control behavior.

Factory AI security checklist

  • Every AI component, interface, dependency and owner appears in the OT asset inventory.
  • Data, command, administration and update flows are drawn with direction, protocol, endpoint and purpose.
  • Enterprise IT, intermediary services and OT functions are separated according to process dependencies and consequence.
  • Each conduit has an allow-listed purpose, owner and review condition.
  • AI compute cannot reach controller or safety networks beyond documented requirements.
  • Read-only designs are used for observational and advisory workloads unless a reviewed control path is necessary.
  • Traffic baselines cover normal production, maintenance, startup, shutdown and failover.
  • Alerts cover suspicious connections, configuration changes, new applications and unnecessary services.
  • Security changes are tested and approved with operations, controls engineering and safety stakeholders.
  • Manual fallback, rollback and incident-response procedures are exercised before production use.
  • Guidance is reviewed against the final NIST OT publication and current CISA materials; the Revision 4 draft is tracked as a draft until finalized.

Bottom line

Industrial AI is secure on a factory network when its reachability, dependencies and behavior are governed like any other OT-relevant asset. Build the inventory and flow map first; create zones and controlled conduits; keep enterprise access away from controllers; prefer narrowly scoped, read-only exchanges; baseline normal traffic; and make every security change answerable to process safety, reliability and uptime. That architecture lets the plant gain AI capability without turning the model, gateway or data path into an uncontrolled route into production.
