Integrate security testing as a sequence of focused checks that run from pull request to production, not as one scan at the end. Start with secret detection, software composition analysis (SCA), static application security testing (SAST), and infrastructure-as-code (IaC) checks on every relevant code change. Add software bills of materials (SBOMs), artifact signing and provenance, API, interactive (IAST), dynamic (DAST), infrastructure and compliance checks at release or runtime stages where your architecture needs them. Make only well-defined findings blocking, and secure the CI/CD system that executes every check.
This approach follows the OWASP DevSecOps Guideline, which says teams should adapt automation to their software-development lifecycle and architecture and add it progressively: OWASP DevSecOps Guideline.

What security testing in CI/CD is supposed to achieve
A secure pipeline gives developers useful feedback while a change is still easy to fix, then performs deeper validation before an artifact reaches users. The pipeline should answer four different questions:
- Does this change introduce a secret, unsafe code pattern or vulnerable dependency?
- Will the declared infrastructure and build configuration create an exposure?
- Do the built artifact, its dependencies and its provenance meet release policy?
- Does the running application, API or cloud environment behave securely?
No single scanner can answer all four. Source analysis, dependency analysis, credential detection, infrastructure analysis and runtime testing inspect different inputs. Treating their results as interchangeable creates blind spots and noisy gates.

OWASP describes its categories as a starting point rather than a universal checklist. Map controls to your languages, dependency model, deployment target, data sensitivity and trust boundaries before enabling them. Its guidance also emphasizes detecting design flaws and vulnerabilities as early and as cheaply as possible while continuing to detect them throughout delivery.
Map risks to delivery stages before choosing tools
Write down how a change moves from a developer branch to production. Include source repositories, package registries, build runners, artifact stores, deployment accounts, cloud services, production APIs and any human approval points. Mark where credentials, customer data and signed artifacts cross a trust boundary.
Information to collect
- Languages, frameworks, generated code and test environments.
- Direct and transitive dependency types, including operating-system packages, container images and build plugins.
- Infrastructure definitions such as Terraform, Kubernetes manifests, cloud templates and CI workflow files.
- Deployment targets, network exposure, authentication methods and regulated data.
- Who owns each repository, pipeline, artifact and production service.
- Expected release frequency and the time developers can reasonably wait for feedback.
Use this map to select controls. A small internal service may need fast pull-request checks and a release SBOM, while a public API handling sensitive data may also require authenticated API tests, DAST, infrastructure scanning and compliance evidence.

Security checks and the point at which they belong
| Check | What it examines | Useful pipeline point | Typical policy decision |
|---|---|---|---|
| Secret or credential scanning | Source, commits, generated files and configuration for exposed tokens, keys or passwords | Pre-commit where possible and every pull request; rescan repository history when exposure is suspected | Block newly introduced high-confidence secrets; revoke and rotate any credential that was exposed |
| SCA | Direct and transitive libraries, container packages and known vulnerability or license data | Pull request and build; repeat when the dependency lockfile or base image changes | Gate according to exploitability, affected runtime and organizational policy, not a scanner score alone |
| SAST | Source and compiled code for data-flow, injection, authentication and other code-level weaknesses | Pull request for changed code, with a fuller scan on the default branch or nightly | Require remediation or an approved exception for selected rules and severities |
| IaC scanning | Infrastructure declarations, container configuration and policy violations | Pull request before infrastructure can be planned or applied | Block changes that would create publicly exposed or otherwise prohibited resources |
| SBOM generation | Components and versions actually present in a build artifact | After a reproducible build and before publishing the artifact | Require an SBOM to travel with the release and be retained for incident response |
| Signing and provenance | Artifact identity, build origin and tamper evidence | At artifact publication and deployment admission | Allow deployment only for artifacts signed by an approved workflow with expected provenance |
| IAST | Code behavior and data flows while instrumented tests execute | Integration or system-test environment | Use findings to improve tests and block releases only for confirmed, policy-defined issues |
| API security testing | Authentication, authorization, schema validation, rate limits and business-logic behavior | Contract tests on pull requests; authenticated suites in a test environment | Fail for broken authorization or other critical contract violations |
| DAST | Externally observable behavior of a deployed application | Staging or an isolated ephemeral environment after deployment | Gate release on reproducible, in-scope vulnerabilities; avoid scanning production without authorization |
| Infrastructure and compliance checks | Cloud settings, hosts, clusters and required control evidence | Before deployment and continuously for drift | Block policy violations that are explicitly in scope; route advisory findings to owners |
The categories and progressive-automation approach are consistent with the OWASP DevSecOps guidance. Do not enable every category by default: a check that has no relevant input or owner only increases queue time and alert fatigue.
A practical, staged implementation
1. Establish ownership and a baseline
Assign an owner for each check, a response-time target and an exception process. Run scanners in reporting mode first so you can measure existing findings, remove duplicate rules and identify false positives. Record the baseline by repository and branch; otherwise a gate may fail on years of inherited issues instead of the new change.
Define what counts as a new finding. For example, a pull-request gate can compare findings in changed lines or newly introduced dependencies while a scheduled full scan tracks legacy debt. Keep the distinction visible to developers.
2. Add fast checks to pull requests
- Run secret detection on the diff and, where supported, on the complete checkout. Fail on a high-confidence newly introduced credential and show the file and line without printing the secret value.
- Run SCA against lockfiles, manifests, container bases and operating-system package lists. Report the vulnerable component, installed version, fixed version when known and whether the component is shipped at runtime.
- Run SAST on changed code for rapid feedback. Schedule a complete analysis on the default branch or nightly to catch cross-file paths that a diff-only scan cannot see.
- Run IaC checks before any plan or apply operation. Validate secure defaults such as private storage, restricted network rules, encryption and least-privilege identities according to your own policy.
Keep these jobs parallel where possible, but make their status visible in the pull request. A developer should not have to open several systems to learn why a change is blocked.

3. Verify the build and its dependencies
Build from a clean, controlled runner and record the exact source revision, compiler or runtime version, dependency lockfiles and base images. Generate an SBOM from the resulting artifact rather than only from a manifest; this captures what was actually packaged. Store the SBOM with the artifact and retain it for the period required by your incident-response and compliance processes.
Sign the artifact and attach provenance that identifies the repository, revision and workflow that produced it. At deployment time, verify the signature and expected provenance before allowing the artifact into a cluster, host or serverless environment. A signature proves integrity and signer identity; it does not prove that the code is free of vulnerabilities, so keep the earlier checks.
4. Test deployed behavior in an isolated environment
Deploy the candidate to an ephemeral or staging environment with synthetic data. Run API tests that exercise authentication, authorization between tenants or roles, input validation, rate limiting and sensitive-object access. Add IAST when instrumentation can observe code paths during integration tests. Use DAST after the service is reachable, limiting targets and credentials to the environment you control.
For internet-facing systems, add infrastructure and cloud-configuration checks against the deployed environment. Compare the observed state with the declared configuration to detect drift. Compliance checks should produce evidence tied to a control and an owner, not merely a large undifferentiated list of warnings.
5. Define release gates deliberately
For every check, document the finding types that block a pull request, build, deployment or release. Consider confidence, exploitability, affected asset, exposure and availability of a fix. The reviewed guidance does not establish one universal severity threshold or fail-build rule, so your organization must choose and document its own.
Use separate outcomes for block, warn and informational. Require an accountable approver, expiration date and compensating control for exceptions. Do not allow a blanket “ignore all” switch; scope suppressions to a rule, component, path or finding and keep an audit trail.
Protect the CI/CD system itself
The pipeline has access to source, secrets and release credentials, so its workflows, actions, runners and artifact stores are part of the attack surface. GitHub’s secure-use reference for GitHub Actions recommends several concrete controls.

Limit workflow permissions
Set the workflow token to the minimum permissions needed, preferably read-only by default. Grant write access only to the job that must publish an artifact, create a release or upload a result. Separate build, test and deployment jobs so a compromised test step cannot automatically use production credentials.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minutePin and review third-party actions
Pin each third-party action to a full commit SHA and verify that the SHA belongs to the intended repository. Tags can move or be deleted. Review action source and update history for access to repository contents, environment variables and secrets. Protect workflow-file changes with normal code review and, where appropriate, CODEOWNERS or branch-protection rules.
Use short-lived cloud identity
When your cloud provider supports the required OpenID Connect (OIDC) flow, use it to exchange the workflow’s identity for a short-lived, narrowly scoped cloud credential instead of storing a long-lived cloud key as a repository secret. Restrict the trust policy by repository, branch, environment and workflow where the provider permits those conditions.
Harden runners and artifacts
Prefer isolated, ephemeral runners for untrusted pull requests. Clean workspaces, credentials and caches before a runner is reused. GitHub notes that reusing hardware for just-in-time self-hosted runners can expose information unless the environment is cleaned. Restrict network egress from build jobs, protect artifact repositories, and prevent untrusted code from modifying files later consumed by a privileged job.
Using GitHub code scanning with other CI systems
GitHub documents CodeQL and third-party scanners that emit SARIF. Analysis can run in GitHub Actions or in an external CI system, after which the SARIF results can be uploaded to GitHub for centralized code-scanning visibility. See the GitHub code-scanning documentation for the supported integration model.
When selecting this arrangement, decide where the authoritative scan runs, how duplicate alerts are deduplicated, which commit receives the result and who can dismiss or reopen an alert. Ensure external runners can upload only the result they generated and cannot overwrite repository content. Verify current repository-plan requirements: GitHub states that code scanning uses Actions minutes, and private-repository use requires a GitHub Code Security license. Availability and pricing can change, so confirm the terms for the actual repository before rollout.
Review dependency and action changes
Dependency review on pull requests helps reviewers see additions, removals and updates alongside vulnerability information. Use it to ask why a new package is needed, whether its license is acceptable and whether a safer version is available. Keep lockfiles under review and rebuild when a transitive dependency changes.

Monitor the actions referenced by workflows as well as application libraries. GitHub documents Dependabot monitoring and update support for actions, with an important limitation: vulnerability alerts for actions apply to semantic-version references, while SHA-pinned actions are excluded from that alert behavior. If you pin SHAs for integrity, maintain a separate process that checks the pinned commit for advisories and schedules deliberate updates.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Choosing scanners and integrating their results
Compare tools against your system rather than against marketing labels. A useful evaluation records:
| Decision axis | Questions to answer |
|---|---|
| Coverage | Does it inspect the languages, dependencies, infrastructure files, APIs or artifact formats you actually ship? |
| Execution model | Can it run in your existing CI, on an external service, or both? What data leaves your network? |
| Developer feedback | Does it comment on the relevant pull request, link to a precise file and line, deduplicate repeats and preserve history? |
| Policy control | Can you set rules by repository, environment, component and severity, with expiring exceptions? |
| Operations | How are rules updated, false positives triaged and credentials rotated? What happens when the service or runner is unavailable? |
| Cost | Account for license terms, hosted-analysis charges, CI runner minutes, storage, network transfer and staff time. |
For SARIF-producing tools, test upload, alert ownership and pull-request status checks with a representative repository before standardizing. A technically accurate scanner still fails operationally if developers cannot understand or remediate its findings.
Roll out without overwhelming developers
- Pilot one representative repository. Include the main language, dependency types, deployment target and at least one workflow that handles a secret or release artifact.
- Measure baseline noise. Classify findings as valid, duplicate, false positive, accepted risk or out of scope. Tune rules before making them blocking.
- Gate high-confidence new issues. Start with exposed credentials, clearly prohibited infrastructure settings and confirmed critical paths. Leave legacy debt visible but non-blocking while owners plan remediation.
- Expand coverage in layers. Add SBOM and provenance, then API, IAST, DAST, infrastructure and compliance checks where the risk map justifies them.
- Review monthly. Examine escaped findings, mean time to triage, exception age, scan duration, failed-job causes and coverage of repositories and deployment paths.
Do not use scan counts as a success metric by themselves. A lower count can mean remediation, rule suppression or a broken integration. Pair counts with verified fixes, coverage and time-to-response.
Common failure modes and fixes
Every warning blocks every branch
Symptom: developers bypass or disable the pipeline. Fix: gate only defined, high-confidence findings and use changed-code or new-dependency baselines while legacy issues are remediated.
Scans run too late
Symptom: a vulnerability appears only after deployment. Fix: move secret, SCA, SAST and IaC checks to pull requests, then retain runtime checks for behavior that static analysis cannot observe.
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Results are fragmented
Symptom: the same issue appears in several dashboards with different statuses. Fix: choose an authoritative finding record, preserve commit and artifact identifiers, deduplicate by stable rule and location, and link the result to the responsible team.
Best Value
Credentials leak through logs or artifacts
Symptom: a failed job prints a token or packages a secret in an artifact. Fix: mask and scope secrets, avoid echoing command environments, scan generated files, restrict artifact access and rotate any exposed credential immediately.
Action pinning stops updates
Symptom: workflows remain on an old vulnerable commit because automated alerts do not cover SHA references. Fix: keep the SHA pin, but add an explicit inventory and advisory-monitoring job with a scheduled update review.
Self-hosted runners retain untrusted data
Symptom: a later job can read files, caches or credentials from an earlier pull request. Fix: use ephemeral isolation, wipe disks and workspaces, separate trusted deployment runners from untrusted test runners, and restrict network access.

What a complete pipeline record should contain
For each release, retain the source revision, workflow and runner identity, dependency lockfiles, scan versions and configurations, findings and dispositions, SBOM, signature, provenance statement and deployment target. This record lets responders determine what was built, which checks ran and which exceptions were active when an incident occurred.
Document the boundaries of each check. A clean SAST result does not certify dependency safety; a signed artifact does not certify secure code; a passing DAST run covers only the endpoints, credentials and environment exercised. Clear boundaries prevent false assurance and make the next control decision explicit.
Frequently needed decisions
Should every project use every security-test category?
No. Select categories from the architecture and threat model. All projects benefit from protecting secrets and dependencies, but API, DAST, cloud-native, infrastructure and compliance checks should match the interfaces, deployment model and obligations of the project.
Should a vulnerability always fail the build?
No universal threshold is established. Make the decision using confidence, exploitability, exposure, affected component and available remediation, then document it with an owner and an exception path.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Can security testing run outside the CI provider?
Yes. GitHub documents external CI analysis that uploads SARIF results to GitHub. Keep execution, permissions, result ownership and plan requirements clear, and protect the external runner as carefully as the repository workflow.
