How to Integrate a Warehouse Robot With an Existing Returns Workflow

Integrate the robot into the returns process you already operate, rather than creating a second inventory system. The returns or ERP application should authorize and decide the customer and disposition outcome; the WMS should own receiving, inspection records, locations, tasks and inventory movements; and the robot should execute an explicitly defined warehouse task through its fleet manager or an integration layer. A confirmed robot move must update the same WMS and returns records that people use.

Start with a process map and event ownership, then define a versioned task contract, connect only approved work, build idempotent retries and reconciliation, and complete a safety and operational acceptance test. The exact design depends on your WMS and ERP versions, robot and fleet-manager interfaces, handling-unit scheme, facility layout, returns policy, and jurisdiction.

1. Map the returns workflow before choosing an interface

Do not begin by asking whether a robot can call an API. First document what happens to one returned item from authorization through final disposition. For every transition, record the durable business event, the system that owns it, the identifier that ties records together, and the physical action required.

Events to capture

  1. Expected return or authorization: the returns application or ERP creates the return authorization, expected-return record, or equivalent. Capture order, customer, SKU, serial number when applicable, quantity, policy and handling-unit expectations.
  2. Receipt and identification: the facility records arrival, scans the item or tote, and links the physical handling unit to the return record. Decide what happens when an item arrives with no expected return.
  3. Inspection and grading: an operator or validated inspection system records condition, serial or lot verification, quantity and any damage evidence. This is normally a human decision unless the selected automation has been specifically designed and validated for inspection.
  4. Disposition authorization: the policy engine or authorized employee chooses restock, quarantine, refurbishment, vendor return or scrap. Define whether the decision is automatic, rule-based or manual.
  5. Warehouse movement: the WMS creates a task from the approved disposition. Only then should the robot be dispatched to transport a tote, pallet or other handling unit.
  6. Confirmation and reconciliation: the robot reports execution, the WMS confirms the movement and inventory state changes, and the returns process receives the resulting status. A robot completion message is not, by itself, an inventory transaction.
Returns stage Durable record Robot involvement Required exception path
Expected return Return authorization or expected-return ID None; work is not yet released Physical item arrives without a matching record
Received and identified Receipt event plus SKU, serial and handling-unit ID Move the identified unit to an inspection queue if approved Unknown, unreadable or mismatched label
Awaiting inspection Inspection queue and location Present the unit to an inspection station Blocked station or unavailable robot
Inspection result recorded Grade, quantity, serial and evidence None; decision remains with the authorized process Damage, disputed grade or missing serial
Disposition authorized Disposition code and approved destination Execute the WMS task to the approved destination No valid destination or policy approval
Movement confirmed WMS task and inventory confirmation Report pickup, transit, drop-off and exceptions Robot succeeds but WMS confirmation fails

SAP Advanced Returns Management documentation illustrates this pattern: returns deliveries can be processed through EWM, inspection results and logistical follow-up such as putaway or scrapping can be recorded, warehouse tasks can execute the movement, and confirmation can update the connected returns process. Treat that as an example of system handoffs, not as a universal design for every WMS.

2. Assign ownership across the installed systems

Write down who can create, change and close each record. A simple responsibility matrix prevents the robot from becoming an unowned source of inventory truth.

System or role Owns or decides Must not silently override
ERP or returns application Return authorization, customer and financial outcome, policy rules and disposition approval, where those functions are implemented there Physical location or movement confirmation owned by the WMS
WMS Stock, bins, receiving and inspection records, task creation, handling-unit identity and inventory-movement confirmation, to the extent supported by the product Customer refunds or policy decisions outside its design
WES, WCS or integration layer Optional orchestration, equipment coordination, priority translation, mapping and exception routing Business disposition or inventory truth unless explicitly assigned
Robot fleet manager or adapter Robot dispatch, route execution, resource state, charging and robot-specific communication WMS stock balances or return authorization
Operators Physical inspection, grading, damage adjudication, unsafe-load decisions and other authorized exceptions Automated status changes they have not reviewed

Not every site needs all five layers. SAP guidance for automated warehouses explicitly calls for deciding how tasks are divided between WMS and an external control system based on warehouse structure and automation complexity. In the arrangement described by SAP, WMS retains core inventory, bin, movement, inventory-count and bin-determination responsibilities while external control handles warehouse technology. Adapt that split to the actual product configuration, and publish it in an interface-control document.

Questions that expose ownership gaps

  • Which system can release a return to a robot, and which system can cancel it?
  • What event makes an item sellable, quarantined, refurbished, returned to a vendor or scrapped?
  • Who resolves a robot success message when the WMS task is still open?
  • Can an operator move a unit manually, and how is that movement recorded?
  • Which clock controls a timeout: the WMS task, the fleet manager or the integration service?

3. Define a bounded robot-task contract

Translate an approved WMS task into a contract the robot platform can execute and report. Keep business decisions outside the robot command. The contract should be versioned, authenticated and testable independently of a particular robot model.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Contract element Minimum definition
Identity Unique business task key, warehouse task ID, handling-unit ID and, when required, robot ID; define idempotency scope
Movement Source location, destination location, load dimensions or class, and any station or dock constraints
Task type For example, pickup handling unit, drop-off handling unit, move or charge; map local types explicitly
Priority and capability Priority rules, required robot capability, battery threshold and permitted operating zone
State model Created, accepted, dispatched, picked up, in transit, delivered, confirmed, canceled, timed out and failed, with valid transitions
Completion evidence Timestamp, location or station confirmation, handling-unit identity, quantity where measured, and operator or sensor evidence when available
Recovery Cancellation, retry, timeout, duplicate submission, manual completion and exception code behavior
Authority Rule for which system wins when physical execution and WMS confirmation disagree

SAP Warehouse Robotics provides a product-specific example: requests use robot and task identifiers and include task types such as pickup handling unit, drop-off handling unit, charge and move. SAP states that duplicate calls can be handled for a specific robot task. Your interface should provide equivalent behavior, but confirm the exact payload, authentication, version and state semantics with the installed software.

Use idempotency deliberately

Assign a stable idempotency key derived from the warehouse task, not from a transient message ID. If a network timeout occurs after dispatch, resubmitting the same key must return the existing task or a deterministic status instead of creating a second move. Store request and response history long enough to investigate duplicates, and make cancellation safe to repeat.

Resolve the physical-success versus system-failure case

Define a reconciliation branch for “robot reports delivered, WMS confirmation failed.” Freeze automatic re-dispatch, retain the robot event and task key, verify the destination and handling unit, then either replay the WMS confirmation or send the unit to a controlled manual exception. Never create a new robot task merely because an acknowledgement was lost.

SAP S/4HANA 2022 release notes describe EWM capabilities for reading warehouse orders and tasks, assigning a robot-mapped resource, changing order status when work starts, confirming warehouse tasks or orders on completion, and assigning an exception queue. Those are release-specific capabilities; validate that the deployed edition and configuration support the same operations.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Choose direct integration, middleware or a hybrid

Compare architectures against the actual number of WMS instances, robot vendors, sites and workflows. The cheapest interface to build is not always the cheapest to operate after upgrades and exceptions.

Pattern Best fit Advantages Risks and questions
Direct WMS-to-fleet interface One WMS, one robot platform and a stable supported connector Fewer components, short message path and clear ownership Point-to-point coupling, duplicated work when another site or robot is added, and upgrade coordination between two vendors
WES, WCS or integration layer Several automation types, sites or workflows requiring common orchestration Reusable mappings, common monitoring, priority translation and centralized exception handling Another system to secure, operate and upgrade; risk of unclear inventory authority
Hybrid Direct supported flows plus a layer for cross-vendor or cross-site work Preserves standard interfaces while isolating special cases More complex routing and a need to document which path owns each task type

Score each option for supported product versions, robot and fleet-manager compatibility, task and status semantics, returns exception coverage, retry and duplicate handling, monitoring and auditability, cybersecurity, latency and availability, portability, deployment effort, upgrade responsibility and total lifecycle cost. Decide who owns priorities: a return-policy queue, the WMS, the orchestration layer or the fleet manager.

DHL Supply Chain’s April 2026 account describes a reusable integration layer with standardized connectors between its WMS providers and multiple automation technologies. DHL reports that the approach can be reused across sites. It is a case report, not proof that middleware is necessary or that another operation will achieve the same outcome.

5. Design the returns-specific state machine

A practical template is:

Expected return → received/identified → awaiting inspection → inspection result recorded → disposition authorized → task released → robot dispatched → movement confirmed → returns and inventory state reconciled.

Each state needs one owner, one durable event, one unique key, a timeout and a recovery action. Keep branches explicit:

  • Restock: release a putaway task only after the policy and inspection result permit sellable inventory.
  • Quarantine: move to a controlled location with a non-sellable status and a reason code.
  • Refurbishment: send to the approved work center and preserve serial, condition and ownership data.
  • Vendor return: require the vendor authorization or shipment record before releasing the move.
  • Scrap: require the site’s authorization and record the destruction or disposal event separately from the robot move.

These branches are design choices, not automatic capabilities of a particular robot. The robot should transport an approved handling unit to an approved destination; it should not infer disposition from a damaged carton or bypass inspection.

Required reconciliation views

  • Return record exists but no physical item was received.
  • Item was received without an expected return.
  • Inspection is complete but no disposition was authorized.
  • Disposition was authorized but no WMS task was released.
  • Robot reported success without WMS confirmation.
  • The same business task was submitted twice.
  • Destination is blocked, full or inaccessible.
  • Handling unit, SKU, serial number or quantity is unknown or mismatched.
  • Robot or fleet manager is unavailable while work is in progress.

Provide a human exception route for every case. An operator must be able to quarantine a unit, correct a record under authorization, complete a manual movement and attach evidence without editing history invisibly.

6. Implement in controlled stages

  1. Inventory the installed estate. Record ERP and WMS products and versions, robot and fleet-manager versions, available APIs, message queues, authentication methods, handling-unit formats, site zones, charging locations and network dependencies.
  2. Baseline the process. Measure return volume, cycle time, queue age, manual touches, exception rate, reconciliation accuracy and uptime by return type before automation.
  3. Approve the ownership matrix. Have returns, warehouse, IT, automation, finance and safety owners sign the event and decision boundaries.
  4. Define canonical identifiers. Agree formats for return ID, warehouse task ID, handling-unit ID, SKU, serial, location, robot task ID and idempotency key. Reject ambiguous identifiers at the boundary.
  5. Build the smallest useful flow. Start with a repeatable transport step, such as presenting an identified tote to inspection or moving an approved unit to one destination class. Exclude complex grading until the basic reconciliation works.
  6. Implement the contract and observability together. Log every request, response, state transition, retry, timeout and operator intervention with correlation IDs. Expose queue age, stuck tasks and unmatched events to the support team.
  7. Configure safe failure behavior. Set timeouts, retry limits, dead-letter or exception queues, manual completion, robot-unavailable routing and restart recovery before live work begins.
  8. Run a shadow or limited pilot. Use representative returns and a controlled zone. Compare robot decisions and movements with the baseline without changing policy authority.
  9. Complete operational and safety acceptance. Obtain sign-off from warehouse, IT, automation and safety owners, including emergency-stop and recovery procedures.
  10. Expand by return path and site. Add quarantine, refurbishment, vendor-return and scrap branches only after each has a tested destination, authorization and reconciliation view.

7. Build safety into the integration

Safety is not an API checklist. Review the robot application, work area, pedestrian and vehicle interaction, loads, charging, emergency stops, guarding or protective measures, restart behavior and operator procedures as one system.

ISO’s current published information identifies ISO 10218-1:2025 as covering safety requirements for the industrial robot itself and ISO 10218-2:2025 as covering robot integration and applications. The Part 1 scope does not cover certain mobility hazards of mobile platforms or driverless trucks, so Part 1 alone does not settle AMR or AGV safety. A competent safety professional must determine the applicable standards and legal obligations for the platform, use case and jurisdiction.

Safety questions specific to returns

  • Can a damaged, leaking, sharp or unstable item enter the robot route?
  • Are loads within the robot, tote, shelf and lift ratings, including partially filled returns?
  • What happens when a pedestrian enters a shared aisle or a destination becomes blocked?
  • Can an operator safely remove a tote after an emergency stop without creating a duplicate task?
  • Does charging create congestion near receiving or inspection?
  • How are batteries, hazardous contents and suspected product recalls handled?

8. Test the interfaces and the real exceptions

Do not accept a demonstration that covers only a successful putaway. Execute end-to-end tests with production-like identifiers, delays and outages.

  • Successful receipt, inspection, disposition and putaway.
  • Quarantine, refurbishment, vendor-return and scrap branches where those paths exist.
  • Partial quantities, split handling units and serial-controlled items.
  • Wrong, damaged or unreadable labels.
  • Duplicate submissions, lost acknowledgements and delayed responses.
  • Robot, fleet-manager, WMS or network outage during pickup and delivery.
  • Blocked, full or unavailable destinations.
  • Canceled returns and tasks already in motion.
  • Inventory mismatch between physical count and WMS record.
  • Process restart after a power loss, service restart or database recovery.

For each test, record the expected state in the returns application, WMS, integration layer and fleet manager; verify that only one inventory movement posts; and confirm that an operator can recover without deleting evidence.

9. Operate with measurable controls

Set a pre-automation baseline and review the same measures after each expansion:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Completion accuracy by task and return type.
  • Inventory reconciliation accuracy and age of unmatched events.
  • Exception rate, top exception codes and manual touches per return.
  • Cycle time from receipt to disposition and from task release to confirmation.
  • Queue age, stuck-task count and cancellation rate.
  • Robot and integration uptime, acknowledgement latency and retry volume.
  • Safety incidents, near misses and emergency-stop recoveries.
  • Percentage of work completed through each disposition branch.

Use alerts for a task that exceeds its timeout, a robot success without WMS confirmation, a return with no disposition, and repeated failures for the same location or handling unit. Review exceptions by root cause rather than simply increasing retry counts.

10. Common failure modes and fixes

Failure mode Why it happens Design response
Robot becomes a second inventory ledger Fleet status is treated as proof of stock movement Make WMS confirmation the inventory event; retain robot telemetry as execution evidence
Duplicate moves after a timeout Retry creates a new task instead of replaying the original Use a stable idempotency key and return the existing task state
Inspection bypassed Transport automation is connected directly to a destination rule Release tasks only after an authorized inspection result and disposition
Unknown handling unit blocks the queue Label, serial or tote identity cannot be matched Route to a human exception station; do not guess the SKU or quantity
Manual movement is invisible Operators work around a blocked robot without recording it Provide an authorized manual-completion transaction linked to the same task key
Middleware obscures ownership Orchestration layer changes status or priority without a defined authority Document every field’s owner and prohibit silent business-rule changes
Upgrade breaks state semantics Product versions or payloads change without contract tests Pin versions, run compatibility tests and review release notes before deployment
Safety review arrives late Integration is treated as software only Include robot application, layout, loads, people, charging and procedures in design approval

11. What the DHL integration example does—and does not—prove

DHL Supply Chain reported in April 2026 that its SOFTBOT Platform acts as a standardized integration layer between WMS providers and multiple automation technologies. The company said integrations could be reused across sites. Global CIO Sally Miller described it this way: “The SOFTBOT Platform gives us an effective and efficient way to connect different types of robotics to our warehouse systems, monitor performance in real time and scale solutions across sites with confidence.” Global Head of Digital Transformation Tim Tetzlaff called it “the glue between our warehouse management system and our digitalization agenda” and said it enabled rapid replication and adding technology to live operations with zero downtime. These are DHL’s statements about its own deployment, not independent evaluations.

DHL reported up to 12-times-faster integrations and replication in as little as three hours in some cases. Its April 2026 account stated that 30 warehouses were live, more than 100 were planned, and many previous custom integrations took six to eight weeks. Those figures are self-reported deployment results; they are not a benchmark for returns handling or a guarantee for another warehouse.

12. Decision rule for your project

Proceed when the current returns process has named owners, stable identifiers, approved disposition states, a WMS task that can represent the physical work, and a tested recovery path for every mismatch. Choose direct integration when one WMS and one robot platform have a supported, maintainable interface. Add an orchestration layer when multiple technologies or sites justify reusable mappings and shared monitoring, while keeping inventory authority in the WMS and policy authority in the returns process. In every architecture, the robot is an executor of approved warehouse work; the existing returns and inventory records remain the system of record.
