To increase sales, prepare inventory and fulfillment first, then build an offer and campaign around customers who can actually buy and receive what you promote. Adobe forecasts $12.9 billion in U.S. Black Friday online sales in 2026, but that market estimate is not a sales target or guarantee for an individual store.
What the 2026 forecast means for your campaign
Adobe forecasts $275.1 billion in U.S. online sales from November 1 through December 31, 2026, including $47.5 billion across Cyber Week. It projects Black Friday online sales of $12.9 billion, up 9.2% year over year, and Cyber Monday sales of $15.1 billion, up 6.2%. Those are forecasts, not completed results. Adobe expects earlier discounts to contribute to Black Friday growth and forecasts strong discounts in categories including TVs, apparel, appliances, toys, and furniture. The figures describe the U.S. market; they do not establish what any individual retailer should discount or expect to earn. Adobe’s 2026 holiday forecast

1. Plan around demand, inventory, and fulfillment
Start with what you can reliably sell and deliver. Review prior holiday sales by product, current interest, waitlists, supplier constraints, warehouse capacity, shipping cutoffs, and likely returns. A popular deal can create more problems than revenue if stock runs out early or orders cannot be fulfilled on time.

- Identify products with available inventory and dependable replenishment.
- Set realistic order and shipping capacity limits with your fulfillment team.
- Exclude products with uncertain supply from prominent promotions.
- Keep inventory and availability information current across campaign pages and sales channels.

2. Build and segment useful audiences early
Give customers a reason to hear from you before the sale: early access, relevant product updates, or a clear reminder when a deal opens. Collect email and SMS consent explicitly. Preference questions, quizzes, and signup prompts are useful when they help customers find relevant products—not when they add friction without improving the experience.
Segment messages using information customers have shared or appropriate prior behavior, such as product interests or past purchases. A focused message is more likely to be useful than sending every offer to every subscriber.
3. Explain the deal and its timing plainly
State when the promotion starts and ends, which products qualify, what customers must do to receive the offer, and any meaningful exclusions. If a deal depends on stock or a genuine time limit, describe that accurately. Do not manufacture scarcity: misleading countdowns or claims about low stock can undermine trust.

Tell subscribers and site visitors when they can expect updates. Clear timing lets shoppers plan and helps prevent confusion when a promotion changes between early access, Black Friday, and Cyber Monday.
4. Choose an offer that leaves room for profit
A store-wide markdown is only one option. Consider bundles, tiered incentives, gifts with purchase, or targeted discounts on selected inventory. Compare the expected contribution after discount, product costs, fulfillment, and media spend—not just the number of orders or gross revenue.
Adobe’s forecast points to competitive discounting in several categories, but it cannot tell an individual retailer what discount its margins can support. Choose the promotion that fits your economics and available stock.

5. Give customers a real reason to come back
A member preview, product drop, or staggered release can create a reason to revisit your store, provided inventory and fulfillment can support it. Make the access rules and timing clear, and reserve limited releases for products you can deliver as promised. Shopify includes time-sensitive product drops among its holiday tactics; the format is not a substitute for a compelling product or reliable availability. Shopify’s holiday marketing guide

6. Use paid audiences with a measurable goal
Test retargeting for relevant site visitors and lookalike audiences against a defined objective, such as qualified product-page visits or completed purchases. Set spending limits and monitor acquisition costs as the campaign runs. Do not assume a platform’s audience estimate or a rise in attributed conversions proves that advertising caused incremental sales.
Adobe projects affiliate and partner revenue share to grow 12% and social media revenue share 17% between January–August 2025 and January–August 2026; its paid search estimate is 4% growth. These are Adobe channel estimates, not performance guarantees for every retailer. Track the contribution of each channel against your own goals and costs. Adobe’s 2026 holiday forecast
7. Choose creators and partners for audience fit
Work with creators or partners whose audiences and subject matter fit the products you sell. Provide accurate product details, promotion dates, eligibility rules, and any required disclosure guidance. Use approved tracking and reporting systems so you can evaluate referrals and sales consistently. A large audience is not automatically a useful audience; assess fit and measurable contribution alongside reach.
8. Personalize email and use SMS selectively
Give each message a distinct purpose: an early-access invitation, launch notice, reminder, or final notice. Send it only to the audience for whom it is relevant, and avoid sending repeated alerts that add no new information. Use SMS only for customers who have opted in, and make the reason for each text clear.
Personalized email and loyalty-oriented SMS are among the tactics in Shopify’s holiday marketing guidance. Whether they help your store depends on audience fit, consent, offer quality, and execution. Shopify’s holiday marketing guide
9. Make the entire mobile purchase path work
Test the campaign from a phone, not only in a desktop preview. Check the landing page, product details, variant selection, discount application, checkout, payment, and customer-support options. Fix slow or confusing steps before sending a large audience to the store.
Adobe forecasts mobile will account for 63% of U.S. online Thanksgiving spend in 2026, compared with 61.6% in 2025. Separately, Adobe observed that mobile accounted for 56.4% of online transactions during the 2025 holiday season. The first figures refer to Thanksgiving spending forecasts; the second is a 2025 transaction measure, so they are not directly comparable. Together, they make mobile readiness a practical priority. Schedule campaigns, but verify the details before they go live. Prepare support staff with current promotion terms and answers to common order and delivery questions.

After Cyber Week, follow up with useful order information and relevant next steps. A post-purchase message can support repeat buying when it is timely and appropriate; it should not distract from delivery updates or turn a completed purchase into an unwanted stream of promotions. When to start your Black Friday campaign
Work backward from Black Friday rather than waiting until the week of November 27. The exact lead time depends on your inventory, campaign complexity, and fulfillment capacity, but the sequence should leave time to make corrections before traffic peaks.
- Before promotion planning: review historical product demand, inventory, supplier timing, shipping capacity, and returns.
- Before announcing deals: finalize products, margins, offer terms, dates, exclusions, and the audiences eligible for each offer.
- Before launch: build and test landing pages, email and SMS segments, tracking, discount rules, product feeds, mobile checkout, and support processes.
- During the campaign: monitor stock, fulfillment capacity, conversion, and channel costs; adjust or pause promotions that cannot be fulfilled profitably.
- After Cyber Week: send order and delivery communications, resolve customer issues, and follow up in ways that support relevant repeat purchases.

How to decide which tactics deserve your effort
There is no universal winning tactic. Before committing budget or staff time, compare options using the same practical criteria:
- Expected incremental contribution after discounts, fulfillment costs, and media expense.
- Audience fit and the consent required to contact or target that audience.
- Setup time and whether the work can be completed and tested before launch.
- Inventory and fulfillment capacity for the demand the tactic may generate.
- Mobile checkout performance and the ability to measure results consistently.
- Whether the tactic can support a relevant customer relationship after Cyber Week.
Adobe’s historical figures also show why it is useful to distinguish forecasts from completed results. U.S. online holiday spending reached $257.8 billion in November–December 2025, up 6.8% year over year; Black Friday 2025 online spending was $11.8 billion, up 9.1%. Those are 2025 results, not 2026 outcomes. Adobe’s 2025 holiday results
