A hybrid workplace can strengthen your employer brand when its promises match employees’ day-to-day experience. The useful work is not simply announcing flexibility: agree on team norms, make the policy specific, prepare managers to lead distributed teams, and describe the arrangement honestly to employees and candidates. Survey findings associate flexibility and shared decision-making with positive outcomes, but do not prove that hybrid work alone causes them.
Why hybrid work matters to employer branding
For U.S. employees whose jobs can be done remotely, hybrid work is common and often preferred. Gallup reports that 52% of U.S. employees with remote-capable jobs worked in a hybrid arrangement in May 2026; in November 2025, 61% of remote-capable employees said hybrid was their preferred arrangement. Gallup defines hybrid as working remotely at least 10% but less than 100% of the time. These figures describe remote-capable work, not every occupation or country. Gallup’s hybrid-work indicator provides the underlying measures and definitions.

That prevalence makes hybrid policy relevant to how prospective employees assess an organization. The policy can signal trust and flexibility, but only if people can understand it and experience what recruiting materials promise. A policy that sounds generous but is applied inconsistently can undermine that signal.
Keep the outcomes distinct. Engagement, wellbeing, perceived fairness, collaboration, and recruiting difficulty are useful indicators, but none is a direct measure of employer-brand strength. The cited surveys show associations and employee perceptions, not proof that adopting hybrid work causes a stronger brand, better hiring, retention, productivity, or wellbeing.

What the survey evidence says—and does not say
Hybrid and on-site employee outcomes
In Gallup’s May 2026 U.S. data on employees with remote-capable jobs, 34% of hybrid employees were engaged and 54% were thriving, compared with 29% engaged and 49% thriving among remote-capable employees working on-site. These are observed group comparisons; they do not establish that hybrid work caused the differences. Gallup’s indicator covers the relevant U.S. measures.
Gallup’s global data offer another useful point of context, but they cover a different population and period. In data collected from January through December 2025 and published in its April 2026 global report, engagement was 25% for hybrid employees, 30% for exclusively remote employees, 24% for on-site employees with remote-capable jobs, and 17% for on-site employees with non-remote-capable jobs. The global categories should not be treated as interchangeable with the U.S. May 2026 comparisons. Gallup’s State of the Global Workplace 2026 data summary explains the global results.

Who sets the policy matters to employees’ perceptions
Gallup’s May 2025 policy findings connect shared decision-making with stronger reported perceptions: among employees whose teams decided the hybrid policy together, 90% said the policy was fair and 55% said it had a positive impact on collaboration. Only 11% of employees said their team decided the policy together. These are reported perceptions, not proof that a team-led process will produce the same results in every organization. Gallup’s indicator includes the policy findings.
Flexible arrangements and recruiting difficulty
SHRM’s 2025 Talent Trends research found that 22% of organizations with flexible work arrangements reported trouble recruiting, compared with 29% of organizations without them. This is an association in SHRM’s survey; it does not show that flexibility alone caused the difference or directly measure employer-brand strength. SHRM’s 2025 Talent Trends reports the comparison.

Design a hybrid policy employees can understand and use
Start with the work and the team
Ask teams what work benefits from being together, which moments require in-person collaboration, and what can be done effectively from different locations. Use those needs to define shared in-office moments rather than relying on presence as a proxy for contribution. Invite the team to shape its norms within the organization’s operating requirements; Gallup’s policy findings suggest that employees report stronger fairness and collaboration perceptions when their team decides the policy together.
Write the rules in concrete terms
Spell out the practical details so employees and candidates do not have to infer how flexibility works. State:

- Which roles or employees are eligible, and who makes that determination.
- How employees choose or coordinate their work location.
- When attendance in person is expected, including any team-wide collaboration days.
- How exceptions, schedule changes, and role-specific requirements are handled.
These are policy-design recommendations, not interventions tested by the cited surveys. Their purpose is to make expectations visible and reduce the gap between the policy’s public description and employees’ actual experience.

A flexible arrangement does not remove the need for good management. Managers need to set clear goals, agree on how progress will be assessed, and make communication and collaboration expectations explicit. Leading by outcomes rather than visibility helps employees understand what good work looks like whether they are at home or on-site.
Gallup’s guidance on managing hybrid and remote teams emphasizes management quality, clear expectations, and intentional team design as central to distributed-work success. Use it to help managers establish team routines and address coordination problems, not to suggest that a location policy can compensate for weak management. Gallup’s strategic guide for managing hybrid and remote teams discusses these practices.
Make recruiting language match the lived policy
Describe the arrangement plainly in job postings, interviews, and onboarding. Explain whether flexibility applies to the role, what attendance is expected, and which details depend on the team. If eligibility varies, say so rather than presenting hybrid work as a universal benefit. Candidates can make better decisions when the expectations they hear during hiring are the ones they encounter after joining.
Apply the same discipline to internal communications. When a policy changes, tell employees what is changing, when it takes effect, and how managers will handle exceptions. Consistent explanations make the policy easier to navigate and help keep public claims aligned with actual practice.
Evaluate the policy as an operating decision
Track recruiting outcomes alongside employee experience over time. For example, review recruiting difficulty and candidate feedback alongside employees’ reports of fairness, collaboration, and clarity. Interpret those measures in context: the cited findings do not establish that hybrid work by itself improves employer brand, retention, or productivity.
If the policy is not working as intended, identify whether the issue is unclear eligibility, mismatched team schedules, inconsistent manager practices, or a gap between recruiting promises and actual requirements. Adjust the policy or its communication accordingly, then check whether employees’ experience changes. Treat hybrid work as an operating policy that needs deliberate design—not as a shortcut to a more attractive employer brand.
