How to Identify Which Workplace Tasks Are Worth Automating With AI

Start with a task, not a job title. The best AI automation candidates have a clear outcome, usable and permitted data, measurable performance, manageable error consequences, and a human who can genuinely review and correct the result. Map one workflow, establish its current baseline, run a bounded pilot, and scale only if quality, risk, cost and worker impact improve together.

There is no universal productivity gain or payback period that makes a task automatically worthwhile. Your decision should come from evidence in your own process.

Why the task—not the job—is the right unit

A job usually combines dozens of activities with very different levels of risk and structure. Automating one step, such as classifying incoming requests or drafting a routine response, does not mean automating the entire role. NIST’s 2024 AI Use Taxonomy: A Human-Centered Approach states that “Tasks are combinations of one or more AI use activities.” Its 16 activity categories are intended to describe what AI contributes independently of a particular technique or industry.

Describe the human outcome first: a complete case file, a response within a service target, an accurate reconciliation, or time released for complex work. Then ask which bounded part of the workflow AI could assist with. A model’s ability to generate an answer is not evidence that it should own the entire process.

What makes a task a strong AI candidate?

Use these tests before choosing a tool. A promising candidate generally has most of the following characteristics:

  • Clear outcome: You can state what “good” looks like for a customer, employee or organization.
  • Observable quality: The team can measure speed, completeness, accuracy, rework, service quality or another outcome without hiding errors downstream.
  • Bounded contribution: AI can classify, retrieve, summarize, transform or draft a defined part of the work rather than making an opaque chain of decisions.
  • Appropriate data: Inputs are available, sufficiently clean and permitted for the proposed use. Privacy, copyright and intellectual-property obligations are understood.
  • Manageable consequences: A wrong or unavailable output will not cause unacceptable harm, and a safe fallback exists.
  • Review capacity: A person has the authority, information and time to inspect, challenge and correct the output.
  • Operational fit: Systems, permissions and handoffs needed to use the output are available.
  • Worker support: People who perform or receive the work can explain failure modes and have a channel to report them.

A task that is frequent but impossible to evaluate, or easy to automate but dangerous to get wrong, is not automatically a good candidate.

Map the workflow before judging automation

Write the work as it actually happens, not as a policy document describes it. A one-page map should include:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Trigger: What event starts the task?
  2. Inputs: Which documents, messages, records or signals arrive, and in what formats?
  3. Decisions: What judgments, rules or lookups are made? Mark any decision that affects rights, money, safety or access to opportunity.
  4. Handoffs: Which people or systems receive the work next?
  5. Output: What artifact or action is produced?
  6. Accountability: Who is responsible when the result is wrong, late or incomplete?
  7. Exceptions: How often do unusual cases occur, and what happens to them today?

This map often reveals that the apparent “task” is several smaller tasks. For example, processing a supplier invoice may contain document extraction, purchase-order matching, exception routing and payment approval. AI might assist with extraction and routing while leaving approval to an authorized employee.

Define an outcome and a local baseline

Choose one or two outcomes that matter and record current performance before changing the workflow. Possible measures include:

  • Turnaround time from trigger to completed output
  • Error, omission and rework rates
  • Percentage of cases completed without escalation
  • Service-level attainment or response quality
  • Reviewer minutes per case
  • Backlog size and age
  • Staff time available for higher-value work
  • Worker-reported effort, autonomy and usability

These are suggested local measures, not published benchmarks. Capture the conditions around the baseline: volume, staffing, seasonality, exception rate and the current quality-control process. Otherwise a pilot may look faster simply because difficult cases were removed or correction work moved to another team.

Compare candidate tasks with one consistent scorecard

When several workflows are possible, assess each on the same dimensions. The table below is a practical decision aid synthesized from the evaluation and risk principles in NIST, OECD and ILO guidance; it is not a certified or validated scoring system. Set thresholds appropriate to your context.

Axis Questions to ask Evidence to collect Warning signs
Outcome value Who benefits if this improves, and by how much? Cost of delay, customer or employee impact, strategic importance No meaningful consequence if performance changes
Measurability Can improvement be detected without shifting work downstream? Baseline metrics, quality samples, rework records Only speed is measured; errors are hard to observe
Task boundary Is the AI contribution narrow and understandable? Inputs, transformation, output and handoff diagram Many uncertain steps or an undefined “autonomous” goal
Data and rights May the organization use these inputs for this purpose? Data classification, permissions, retention and licensing review Personal, confidential or copyrighted data with no approved handling
Error consequence What happens when the output is wrong, incomplete or unavailable? Impact analysis, fallback procedure, escalation owner Safety, legal, financial or access consequences with no recovery path
Human oversight Can a reviewer understand, challenge and correct the result in time? Reviewer authority, information shown, time per case and override logs Rubber-stamping, unclear accountability or no practical override
Workforce impact Does the change alter workload, monitoring, autonomy or opportunity? Worker interviews, workload data and representation feedback People affected are excluded from design or cannot report failures
Operational fit Can the result enter the existing systems and handoffs safely? Integration requirements, permissions, uptime and support plan Manual copying, fragile integrations or no escalation route

Do not add the columns into a universal “AI score.” A low-risk drafting task and a high-consequence eligibility decision may receive similar totals while requiring completely different controls.

Identify the specific AI contribution

Use plain verbs to define what the system would do:

  • Classify: route a message to the right queue or label a document type.
  • Retrieve: find relevant passages in an approved knowledge base for a human response.
  • Summarize: condense a long record while preserving links to the source.
  • Transform: convert information between formats or extract fields into a structured record.
  • Draft: propose an email, report section or checklist for review.

Specify what the system must not do. “Draft a response using approved policy passages” is testable; “handle customer service” is not. Keep source references, confidence or uncertainty indicators where they help a reviewer verify the result.

Run a bounded pilot

A pilot should be small enough to stop safely and large enough to expose ordinary variation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Choose the boundary: Limit the pilot to a team, queue, document type, geography or time window. Exclude cases with consequences your controls cannot handle.
  2. Freeze the baseline: Record the current outcome measures, staffing, volume and quality checks.
  3. Define acceptance conditions: Set maximum error, omission, escalation and review-time levels before seeing results. Include conditions that trigger an immediate pause.
  4. Prepare a comparison: Where practical, compare AI-assisted cases with the existing process or a contemporaneous control group. If that is not feasible, use matched periods and document the limitation.
  5. Train reviewers: Show the intended use, known failure patterns, source-checking steps and override procedure. Make clear that approval remains a human responsibility where consequences are material.
  6. Log the work: Retain inputs, outputs, edits, overrides, escalations, downtime and reviewer time in accordance with your retention rules.
  7. Collect worker and user feedback: Ask what became easier, what became harder and which exceptions were missed. Provide a way to report an unsafe or misleading output.
  8. Review results: Compare quality, speed, review burden, downstream rework, user experience and workforce effects with the baseline.

A task passes a pilot when the measured improvement is meaningful for its intended outcome and the residual risks are acceptable to the accountable owner. “Faster” alone is not enough if correction work, complaints or review fatigue rise.

Make human oversight real, not ceremonial

The OECD’s 2024 workplace paper distinguishes human intervention “in the loop” and “on the loop,” while warning that a person can merely rubber-stamp an AI decision. Meaningful oversight requires all three:

  • Authority: The reviewer can reject, amend or stop the process without penalty for exercising judgment.
  • Information: The reviewer can see the relevant source material, limitations and uncertainty rather than only a polished recommendation.
  • Time: Workload and service targets leave enough time to check the output; a nominal reviewer who cannot do so is not a control.

For decisions affecting employment, eligibility, safety, health, finances or legal rights, document who is accountable, when intervention is mandatory, how an affected person can contest an outcome and how corrections are recorded. Automation should assist a responsible decision-maker, not obscure who made the decision.

Check data, privacy and intellectual-property constraints

NIST’s Generative Artificial Intelligence Risk Management Framework Profile, published July 26, 2024, recommends aligning development and use with applicable laws and regulations, including privacy and copyright or other intellectual-property requirements. Before a pilot, document:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • What personal, confidential, regulated or proprietary information enters the system
  • Which role or service is permitted to access each data element
  • Whether prompts, files and outputs are retained, reused or transferred
  • How copyrighted or licensed material is handled
  • How inaccurate, biased, leaked or manipulated content will be detected
  • What security, access-control and deletion measures apply

Applicability depends on the system, organization and jurisdiction. Obtain legal, privacy, security or records-management advice when the workflow requires it; a general framework cannot replace local obligations.

Involve the people who do the work

Employees often know the exceptions, informal safeguards and downstream burdens that a process diagram misses. The ILO paper Artificial intelligence in human resource management: a challenge for the human-centred agenda? emphasizes employee representation and involvement, particularly in recruitment, evaluation and other people-management processes. Its HR-specific analysis should not be treated as proof that every administrative task has identical risks, but its participation principle is broadly useful.

Invite affected workers to map the workflow, review sample outputs, identify unacceptable failure modes and help define success measures. Explain whether the system changes responsibilities, monitoring, staffing or access to development opportunities. Keep a channel for anonymous or protected reporting where appropriate, and close the loop by documenting what was changed.

Use the OECD statistics carefully

The OECD reported in 2024 that four in five surveyed workers said AI improved their performance at work and three in five said it increased their enjoyment of work. These are worker-reported perceptions, not a guaranteed productivity effect for your organization. The same OECD work estimated that occupations at the highest risk of automation account for about 27% of employment in OECD countries, taking AI’s effect into account. That is an occupation-level exposure estimate—not the share of jobs expected to disappear.

Those findings support testing useful assistance while avoiding claims that an entire job will vanish. Evaluate the task and its consequences locally.

Apply a risk-management cycle

NIST describes its AI Risk Management Framework (AI RMF) as voluntary guidance for incorporating trustworthiness considerations into the design, development, use and evaluation of AI. NIST has said the framework is being revised, so check the current status and version before adopting a control set.

For a practical cycle, assign an owner to:

  1. Govern: Set roles, policies, escalation paths and documentation requirements.
  2. Map: Describe the context, intended users, affected people, data, benefits and harms.
  3. Measure: Test quality, reliability, bias-relevant behavior, security, review effort and user experience against the baseline.
  4. Manage: Reduce identified risks, monitor production behavior, respond to incidents and retire or change the system when conditions shift.

Use the OECD’s Due Diligence Guidance for Responsible AI to structure stakeholder engagement and ongoing risk review. Requirements vary by context; treat these documents as guidance, not a substitute for applicable law or sector rules.

Typical failure modes and fixes

The pilot is faster but quality falls

Check whether reviewers are skipping source verification, whether difficult cases were excluded and whether rework moved to another team. Restore quality gates, sample outputs independently and include downstream correction time in the result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reviewers approve everything

Examine workload, incentives and the information shown at review. Reduce queue pressure, display source evidence and uncertainty, require reasons for high-impact overrides, and give reviewers authority to reject or pause the workflow.

The model works on normal cases but fails on exceptions

Separate the exception path, label cases that need specialist handling and test rare but consequential scenarios before expanding scope. A lower automation rate with safe escalation is preferable to silent failure.

Data cannot be used as planned

Stop the pilot until permissions, retention, transfer and intellectual-property questions are resolved. Consider redacted, synthetic or otherwise approved data only when it still represents the real task well enough to test performance.

Workers experience more monitoring or workload

Measure review minutes, interruptions, queue pressure and autonomy—not only output volume. Involve representatives in redesign, adjust targets and provide training or an opt-out path where appropriate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Decide whether to scale, redesign or stop

At the pilot review, make the decision explicit:

  • Scale: The outcome improved against the baseline, quality and review burden stayed within limits, risks have owners and monitoring is funded.
  • Redesign: The idea is valuable, but data, interface, scope, escalation or reviewer capacity caused unacceptable results.
  • Stop: Consequences cannot be controlled, the outcome is not valuable enough, required data rights are unavailable, or measured benefits disappear after accounting for review and rework.

Record the decision, evidence, unresolved risks and rollback owner. Continue monitoring after deployment because model behavior, workflow conditions and applicable guidance can change. Recheck performance after major model, data, policy or staffing changes.

A compact decision checklist

  • Have we named one task and its accountable owner?
  • Can we state the intended human outcome in one sentence?
  • Is the AI contribution bounded, testable and understandable?
  • Do we have a credible baseline and quality sample?
  • Are data permissions, privacy and intellectual-property questions answered?
  • What is the worst credible error, and is there a safe fallback?
  • Can a reviewer see, challenge and correct the output in time?
  • Have affected workers and users helped define failure modes?
  • Will we measure quality, rework, review burden and workforce effects as well as speed?
  • Who can pause, roll back or escalate the system?

If several answers are “no,” improve the process definition or controls before selecting an AI system. Choosing a tool first reverses the order that makes automation decisions safe and measurable.
