The safest way to find automation opportunities is to screen one specific task at a time, not an entire job or department. Document the task’s inputs, steps, rules, exceptions, data, systems and outcomes; then test whether the process is stable, measurable and valuable enough to justify implementation. Match the method to the work: deterministic software automation for predictable digital steps, AI assistance for pattern-based or standardized work, workflow or case management for changing processes, and physical robots only where the environment can support them. A strong screening result is an invitation to run a controlled evaluation—not permission to remove human oversight.
What “ready for automation” actually means
Automation readiness is a task-level judgment about whether a particular activity can be performed reliably, affordably and responsibly with less manual effort. It is not a statement that an entire occupation, team or process should disappear. One person’s job may contain a highly suitable data-entry task, a partially suitable review task and a judgment-heavy task that should remain manual.

Readiness has four dimensions:
- Operational fit: the steps, rules, inputs and outputs are understood and sufficiently stable.
- Technical fit: the required data and systems are accessible, usable, secure and compatible with the proposed technology.
- Business value: expected gains in time, cost, accuracy, service or risk reduction outweigh implementation and maintenance effort.
- Responsible use: privacy, safety, legal, employee, customer and accountability requirements can be met, with human intervention where consequences or uncertainty demand it.
The Canada School of Public Service AI Readiness Scorecard describes its tool as an initial operational and technical assessment, not a replacement for formal privacy, policy, risk or ethics reviews. That distinction applies to any readiness checklist.
Start with a task inventory, not a technology
List friction points from the current process before choosing an AI product, robot or robotic process automation (RPA) platform. Use a separate assessment for every distinct task, as the Canadian scorecard recommends. A job title such as “claims analyst” is too broad; “copy claim numbers from incoming forms into the case system and flag missing fields” is assessable.

Interview the people who perform and receive the work. Digital NSW recommends a multidisciplinary discovery group that can include process owners, users, customers, technology and data specialists, policy and legal teams, and automation specialists. Their different perspectives expose undocumented exceptions and effects that a purely technical assessment misses.
A seven-step readiness screen
1. Define an observable task
Write a short description using a verb, object and outcome: “validate a supplier’s bank details against the approved record and route mismatches for review.” State the start condition, end condition, inputs, outputs, systems and decision points. If two cases follow materially different paths, split them into separate tasks before scoring.
2. Check whether the process is ready to change
Automation magnifies a process. Do not automate a procedure that is undocumented, contradictory or needlessly complex until it has been simplified and agreed.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors- Are the desired outcomes and service levels agreed?
- Are the steps documented well enough for another person to follow?
- Have duplicate approvals, avoidable hand-offs and unnecessary data collection been removed?
- Are the rules stable, or is a policy, product or system change imminent?
- Can success and failure be measured with evidence rather than opinion?
The NHS England Digital guidance notes that tasks which mature and stay relatively unchanged are a strong fit for RPA. A changing process may be better handled by workflow or case-management software until its rules settle.
3. Assess the work pattern and variation
Rate the task’s repetition, volume, rule clarity, variation, judgment and exception rate. High frequency can increase potential benefit, but it is not a requirement: a low-volume task may still justify automation when errors or compliance exposure are costly.
Ask whether the work is mainly:
- Deterministic: the same electronic input and rule always produce the same action.
- Pattern-based: a person classifies, predicts, extracts meaning or drafts standardized content from examples.
- Judgment-heavy: the answer depends on context, competing values, negotiation or accountability.
- Physical and variable: an object must be manipulated in an environment that may change.
4. Verify data and system conditions
Confirm that the automation can legally and technically access the information it needs. Check completeness, accuracy, representativeness, labels, retention, permissions, privacy classification and drift over time. For RPA, readable electronic inputs and structured fields are especially important. If documents are scanned, handwritten or layout-variable, optical character recognition (OCR) or another AI component may be needed, with confidence thresholds and human review for uncertain results.

Map every system boundary: authentication, APIs, desktop screens, file shares, queues, exports and downstream updates. Include rate limits, outages, vendor changes and version changes in the design. An automation that works only while a screen layout remains unchanged may create more maintenance than value.
5. Quantify value and consequences
Set a baseline before selecting a tool. Measure current volume, handling time, queue time, errors, rework, missed deadlines, customer impact and compliance effort. Then estimate implementation, data preparation, integration, testing, monitoring, support, training and ongoing maintenance costs. Include the cost of exceptions that still require people.
Evaluate consequences as carefully as benefits. A faster process is not a success if it increases unfair denials, exposes sensitive data, creates unsafe actions or makes accountability unclear. Consider employee workload and role changes, accessibility and inclusion, customer communication, labor obligations, sector rules and the ability to explain or reverse a result.
6. Match the method to the task
Use the least complex method that can meet the requirement. The following is a practical matching guide, not a universal eligibility test.
| Method | Best signals | Important guardrails |
|---|---|---|
| Conventional software or RPA | Stable sequence, explicit rules, structured and readable inputs, high repetition, few exceptions | Version monitoring, access controls, rollback, exception queues and maintenance ownership |
| AI assistance | Classification, extraction, prediction, pattern recognition or standardized drafts where suitable examples and data exist | Quality evaluation, confidence handling, bias and privacy checks, human review for consequential outputs |
| Workflow or case management | Changing cases, many parties, variable paths, approvals and context-dependent work | Clear ownership, escalation timers, audit trail and rules for reopening or reprioritizing cases |
| Physical robotics | Repeatable movements in a purpose-built or structured environment with known objects and boundaries | Safety assessment, guarding, emergency stops, maintenance, operator training and recovery from jams |
| Keep manual or redesign first | Unstable rules, sparse data, high uncertainty, high-consequence judgment or unacceptable risk | Document the reason, improve the process and revisit only when evidence changes |
A combined human-and-AI workflow is often the correct answer when a task has a strong partial fit. For example, software may extract fields and rank cases while a trained employee makes the final determination.

Define pass criteria before the test. They might cover task accuracy, maximum unresolved exceptions, service time, cost per case, customer-quality measures and risk controls. NIST describes test, evaluation, verification and validation (TEVV) as a way to produce evidence that an AI system meets organizational goals while minimizing negative impacts. Its TEVV-Athlon framework uses a flexible four-stage method that can be tailored to those objectives.
For RPA, the in-force ITU-T F.748.55 recommendation addresses requirements and evaluation topics including system and environment risk, human-RPA collaboration, adaptation and exceptions. Use such guidance alongside local policies rather than treating compliance with a framework as proof of suitability.
Which tasks are a good fit for RPA?
RPA is most promising when a person repeatedly follows a clearly defined digital sequence: open a record, read known fields, apply stable rules, enter values in another system and log the result. High volume and low variation can improve the return, while frequent application changes increase maintenance.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Screen an RPA candidate with these questions:
- Are inputs electronic, readable and available through stable screens, files or interfaces?
- Can every normal decision be expressed as an explicit rule?
- How many exceptions occur, and can they be routed to a queue without blocking the whole run?
- Does the process change often because of policy, pricing, forms or software releases?
- Can the bot operate with least-privilege access and produce an audit log?
- What happens when a screen, network connection or source file is unavailable?
Dynamic processes may be better served by enterprise workflow or case management. Unstructured or unreadable inputs may require OCR or AI before deterministic steps can continue. Conversely, a low-volume RPA task can still be worthwhile when it reduces a serious error or compliance risk.
What makes a task suitable for AI?
The Canadian scorecard considers repetition, data intensity, pattern-based work and standardized or templated content, while separately examining problem impact, process quality, data quality, compliance and ethics. That separation prevents an appealing AI use case from being mistaken for a complete business case.
AI is a plausible component when the task requires one or more of the following:

- Classifying documents, messages, images or cases into defined categories
- Extracting fields or meaning from variable language or layouts
- Predicting a measurable outcome from historical examples
- Finding patterns that are difficult to express as fixed rules
- Producing a first draft in a standardized format for a person to review
Ask whether the training or reference data is sufficient, lawful to use, representative of current cases and governed throughout its lifecycle. Define what the system must never decide, what confidence or quality signal triggers review, and how a person can correct the output. If the process has uncertain judgment or rights-related consequences, design for human-AI collaboration rather than unattended execution.

How to evaluate physical robot readiness
For a physical robot, the environment can matter as much as the motion. Anthropic’s 2026 task-exposure rubric distinguishes three contexts:
| Exposure level | Environment | Reported share of physical tasks | How to interpret it |
|---|---|---|---|
| E1 | Purpose-built robotic environment | 50% | Exposure analysis, not a forecast of adoption or a local business case |
| E2 | Structured human workplace | 22% | Requires more variation, interaction and safety consideration than E1 |
| E3 | Unstructured environment | 2% | Indicates the difficulty of reliable operation amid unpredictable conditions |
These percentages describe Anthropic’s classification of task exposure, not the proportion of jobs that will be automated. They do not establish local economics, regulatory approval, safety certification or deployment readiness.
For a proposed robot cell, document object dimensions and tolerances, lighting, floors, reach, speed, human traffic, collision risks, replenishment, grasp failures, jams, cleaning, maintenance and emergency procedures. A task that works in a controlled cell may fail on a mixed warehouse floor. Require a site-specific safety review and an operating procedure for every foreseeable failure.

When many tasks compete for funding, use common criteria and agreed weights instead of ranking by novelty. Digital NSW highlights business impact, feasibility, criticality, compliance and risk, stakeholder support and data quality. The following axes combine those considerations into a reusable comparison sheet.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →| Axis | Evidence to compare | Warning signs |
|---|---|---|
| Value | Frequency, volume, time, cost, errors, rework, service and strategic relevance | Benefits are anecdotal or depend on eliminating work that must still be reviewed |
| Process fit | Rule clarity, stability, maturity, complexity and exception rate | Frequent policy changes, undocumented workarounds or high variation |
| Data and integration | Access, quality, format, governance, sensitivity, compatibility and change rate | Missing labels, uncertain permissions, fragile screens or inaccessible systems |
| Human and societal impact | Judgment, oversight, employee and customer effects, inclusion, rights and accountability | No clear owner for appeals, corrections or harm |
| Delivery risk and cost | Implementation resources, testing, regulation, maintenance and expected return | Unfunded support, unclear controls or benefits that disappear after exceptions |
| Physical context | Environmental control, object variation, human interaction and safety evidence | Unstructured workspace treated as equivalent to a controlled cell |
You can add a simple local evidence scale—for example, 0 for unknown, 1 for weak, 2 for adequate and 3 for strong—and publish the evidence behind every rating. Do not create a single pass mark for all tasks. Apply stricter gates to safety-critical, rights-affecting, privacy-sensitive or legally regulated work, and require explicit approval when a high-impact task remains under consideration.

Pre-commitment checks before scaling
Before approving production deployment, obtain written answers to these questions:
- What outcome will improve, and what baseline proves the improvement?
- Who owns the process, model or robot, data, controls and exception queue?
- What data is used, where is it stored, who can access it and how long is it retained?
- How are errors detected, corrected, appealed and reported?
- When must a person review, approve, pause or reverse an action?
- What happens during an outage, unexpected input, security incident or unsafe condition?
- How will changes to policies, forms, applications, models and physical layouts be tested?
- What employee, customer, accessibility, labor, privacy, safety and procurement obligations apply?
- What is the exit plan if quality, cost or risk falls outside tolerance?
Run a limited pilot with monitoring and a rollback path. Compare results with the baseline and inspect failure cases, not just averages. Continue sampling after launch because data, interfaces, policies and environments change.
Illustrative assessments
Monthly invoice-field entry
A team receives a high volume of machine-readable invoices, copies known fields into an accounting system and sends mismatches to an approver. The repetitive, rule-based portion is a potential RPA candidate. If invoices arrive as variable scans, OCR or AI extraction may be needed first. Keep a human review path for low-confidence fields, duplicate invoices, unusual tax treatment and supplier-bank changes. Measure field accuracy, exception rate, processing time and reconciliation errors before expanding.
Incoming service-message triage
An AI classifier may suggest a category and urgency for messages, because the task involves language patterns and standardized routing. It should not silently determine compensation, eligibility or a safety response unless the organization has validated those consequences and defined human control. Test ambiguous language, multiple issues, new categories, inaccessible content and escalation failures; let staff correct labels and monitor drift.
Safety-critical maintenance decision
A model may surface relevant records or draft a checklist, but a qualified person should retain the final decision when a wrong action could injure someone or damage critical equipment. The value may come from reducing search and documentation time rather than removing professional judgment.
Object handling in a warehouse
A robot may be practical in a purpose-built cell with known positions, guarded access and consistent packaging. The same motion may be unsuitable on a shared floor with changing objects, people and lighting. Evaluate the actual site, recovery procedures and safety controls instead of transferring results from a controlled demonstration.
Common readiness mistakes and fixes
- Scoring a whole job: split it into observable tasks and assess each one.
- Starting with a favorite technology: begin with the friction point and compare manual redesign, workflow, RPA, AI and robotics.
- Automating an unstable process: simplify, document and agree the process first.
- Ignoring exceptions: count them, design a queue and include their labor in the cost model.
- Using clean demonstration data: test realistic, incomplete, rare and changed inputs.
- Confusing a high score with approval: treat screening as evidence for a pilot, followed by formal risk, privacy, legal and safety review.
- Removing human review from consequential work: define decision boundaries, escalation and reversal before deployment.
- Forgetting maintenance: assign an owner and budget for monitoring, updates, retraining, interface changes and retirement.
- Generalizing robot statistics: treat E1, E2 and E3 exposure figures as context-dependent analysis, not adoption forecasts.
A practical decision rule
Proceed to a controlled pilot when the task is clearly bounded, the process and data are sufficiently stable, the expected value is measurable, integration and maintenance are feasible, and the organization can protect people and information. Choose human-assisted operation when the system can help but not safely decide alone. Redesign or keep the task manual when uncertainty, consequences, data limitations or operating conditions cannot be controlled at an acceptable cost. Reassess after the pilot with observed evidence; there is no universal readiness threshold that applies across jurisdictions, sectors or technologies.
