How to Identify Which Tasks AI Automation Can Actually Handle Reliably

AI can handle a task reliably only when it meets a defined outcome, on representative inputs, under the conditions in which you will use it, with an error rate and recovery process that fit the consequences. A model name, general capability claim, or benchmark score cannot answer that question by itself.

The dependable way to decide is to specify the task, map what can go wrong, set acceptance criteria before testing, evaluate normal and difficult cases, and assign human oversight and recovery controls before deployment. Re-test whenever the system, inputs, users, or operating conditions change.

Reliability is a property of a task in context

“Can this AI do it?” is too broad to produce a useful answer. Reliability means performing as required without failure under specified conditions. The same system may be dependable at extracting a date from a standardized form and unsuitable for deciding whether a complex claim should be approved. Even within one workflow, it may perform well on one step and fail on another.

NIST’s AI Risk Management Framework treats reliability as one part of a larger trustworthiness picture. A deployment also has to consider validity, safety, security and resilience, accountability and transparency, explainability and interpretability, privacy, and fairness. These concerns change the controls you need. A low-impact drafting assistant and an automated decision that can deny someone a benefit should not have the same acceptance bar.

There is no universal AI success rate or pass/fail threshold. Your organization must define what “correct” means, which errors matter, and how much uncertainty is acceptable for the intended use.

Start by defining the exact work

Write a task statement before choosing a model or tool. Describe the outcome rather than a vague goal such as “automate support” or “use AI for writing.” Record the following elements:

  • User goal: What decision, document, action, or service should result?
  • Inputs: Which files, messages, fields, images, records, or instructions are available?
  • Expected output: Specify the format, required fields, allowed values, and level of detail.
  • Allowed actions: May the system only suggest, or may it send, edit, approve, purchase, delete, or change a record?
  • Constraints: Include deadlines, privacy rules, access permissions, language, tone, policy limits, and system boundaries.
  • Success definition: State the observable conditions that make an output acceptable.

Break compound workflows into smaller activities. NIST’s AI Use Taxonomy: A Human-Centered Approach, published March 26, 2024, identifies 16 AI use activities and provides vocabulary for describing how people and AI work together. A single workflow can combine several activities, so test each important step separately as well as the handoff between steps.

Example task statement

Instead of “automate invoice processing,” write: “For emailed supplier invoices in English and PDF format, extract supplier name, invoice number, date, currency, subtotal, tax, and total; flag missing or inconsistent fields; write a draft record to the accounting queue; never approve payment or alter the source file.” This statement makes the inputs, output, boundary, and prohibited action testable.

Map consequences, detectability, and reversibility

List plausible failures before you run a pilot. For each one, ask who could be affected, how serious the harm or cost would be, how likely the error is to be detected, and whether it can be reversed. Include privacy, security, fairness, and operational effects where they apply.

Failure question What to document Control implications
Who is affected? Customers, employees, applicants, patients, vendors, the public, or only an internal user Broader or more vulnerable impact calls for a stricter review and escalation path
How serious is the error? Inconvenience, financial loss, safety risk, privacy exposure, discrimination, or legal/operational damage Set a lower tolerance for harmful errors and limit autonomous actions
Can a reviewer detect it? Whether the mistake is obvious, requires source checking, or may look plausible Require evidence, structured fields, confidence handling, or specialist review when detection is difficult
Can it be reversed? Whether an edit, message, decision, or transaction can be undone before harm occurs Use approval gates and delayed execution for irreversible or time-sensitive actions
What happens after failure? Who is notified, how work is paused, and how the correct state is restored Define incident response, recovery, logging, and change-management procedures

This is a risk-management application of NIST guidance, not an official NIST scoring matrix. The point is to make the consequences visible before a persuasive demonstration hides them.

Set acceptance criteria before testing

Choose measures that correspond to the task. A single accuracy score rarely captures omissions, unsafe actions, or the work required to correct an answer. Define the measures and minimum thresholds before looking at results so the goalposts do not move after a favorable demo.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Measure Questions to answer
Correct completion Did the system produce the required result, not merely a plausible response?
Required information Which fields, warnings, citations, or steps must never be omitted?
False positives How often does it flag a valid item, reject a safe case, or escalate unnecessarily?
False negatives How often does it miss a defect, risk, policy violation, or required escalation?
Constraint violations Does it exceed permissions, reveal protected data, invent information, or take a prohibited action?
Human correction How much time and expertise does a reviewer need to make the output usable?
Time and cost Does the workflow meet its service deadline and provide a worthwhile improvement over the current process?
Robustness Does performance hold when wording, formatting, volume, users, or surrounding conditions vary?

Set thresholds according to the consequences and the performance of the existing alternative. For a reversible internal draft, a person may be able to correct occasional mistakes. For an action that affects rights, money, safety, or sensitive data, the acceptable failure rate is lower and independent review may be required. Do not substitute a public benchmark number for these task-level criteria.

Build a representative evaluation set

Collect examples from the real workflow, subject to your privacy and security requirements. A test set should resemble the inputs, users, tools, volume, and operating conditions of the intended deployment. Document the version of the system, instructions, connected data, preprocessing, and decision rules so another person can repeat the test.

Include normal, difficult, and consequential cases

  • Typical cases: The inputs the process handles most often.
  • Boundary cases: Missing fields, unusual formats, long or short inputs, ambiguous wording, multiple languages, poor image quality, and conflicting instructions.
  • Known difficult cases: Examples that have caused human errors or required specialist judgment.
  • Adversarial or unsafe cases: Prompt injection, malicious files, attempts to obtain restricted information, and instructions that conflict with policy.
  • Consequential cases: Situations in which a false positive or false negative would cause the greatest harm.
  • Handoff cases: Outputs passed to another person or system, including missing context and formatting failures.

Do not evaluate only polished demonstrations. A model can appear accurate on easy examples while failing systematically on the cases that determine whether deployment is safe.

Keep evaluation repeatable

  1. Freeze the task statement, acceptance criteria, test examples, system version, prompts, tools, and relevant settings.
  2. Run the same cases under the conditions expected in production, including permissions, latency limits, and connected systems.
  3. Have qualified reviewers label outcomes using a written rubric. Record disagreements instead of silently averaging them away.
  4. Classify every failure by type, severity, detectability, and reversibility. Save the input, output, reviewer decision, and corrective action in an access-controlled log.
  5. Repeat the test after changing the model, prompt, retrieval source, workflow, user population, or operating environment.

NIST emphasizes repeatable testing, evaluation, verification, and validation, along with external validity: results should support the setting in which the system will actually be used, not only the conditions under which it was developed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Evaluate the human-AI team, not just the model

Human review is not automatically a safety net. A reviewer may approve fluent but wrong output, lack access to the evidence needed to check it, or face a queue too large for meaningful inspection. Test the complete workflow with the intended reviewers.

Questions for the review design

  • Who is accountable for the final result?
  • What evidence can the reviewer inspect, and is it linked to the output?
  • Can the reviewer edit, reject, override, or appeal a result?
  • Does the interface make uncertainty and missing information visible?
  • How much time is available per item, and does that permit a real check?
  • What happens when the reviewer and system disagree?
  • Can work continue safely if the AI service is unavailable?

Measure review burden as well as model performance. If every output requires extensive reconstruction, the automation may not improve the process even when its raw answers look good.

Compare automation options on consistent axes

When you have more than one system, compare them on the same task and test set. Avoid selecting a tool because it wins a generic benchmark that does not resemble your workflow.

Comparison axis What to record
Task-level performance Correct completions, omissions, false positives, false negatives, and constraint violations under representative conditions
Error profile Severity, detectability, reversibility, and concentration in particular input groups
Review burden Reviewer time, expertise, evidence access, override capability, and escalation frequency
Robustness Response to changed wording, formats, users, volume, tools, and operating conditions
Trustworthiness needs Privacy, security, fairness, transparency, explainability, and interpretability required by the use
Operational controls Monitoring, logging, incident response, recovery, appeals, override, and change management

These axes synthesize NIST concerns; they are not a prescribed NIST ranking system. Keep the raw examples and failure classifications behind any summary score so decision-makers can inspect what the score hides.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose an appropriate degree of automation

Automation is not a binary choice. A sensible starting point is bounded work with clear inputs, easy checking, and recoverable errors. Increase autonomy only when testing shows that the added risk is controlled.

Operating mode Typical boundary When it fits
Suggest AI drafts or ranks; a person decides and executes Useful when judgment is important or errors are easy to catch before action
Prepare AI fills a form, creates a draft record, or assembles evidence; a person approves Suitable when outputs are structured and review can verify source data
Execute with guardrails AI performs a limited action inside permissions, rules, and monitoring Consider only after representative testing and reliable rollback are established
Autonomous within a bounded loop AI handles routine cases and routes exceptions to a person Requires stable inputs, clear exception criteria, effective monitoring, and a safe fallback

This progression is an editorial rule of thumb derived from risk-based management and oversight guidance, not an official NIST list of approved or prohibited tasks. Keep a person responsible for review or approval when consequences are high, uncertainty is material, or errors are hard to detect.

Design oversight, override, and recovery before launch

Document the controls as part of the system rather than adding them after an incident.

Monitor after deployment

Passing a pre-launch test does not establish permanent reliability. Track the measures that mattered during evaluation and look for changes in the conditions around them.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Operational signals to track

  • Failure types and severity, not only aggregate pass rates
  • Human overrides, rework, escalations, appeals, and abandoned tasks
  • Input distribution changes, new formats, language shifts, and unusual volumes
  • Privacy or security events, unauthorized actions, and policy violations
  • Performance differences across relevant user or case groups
  • Latency, availability, tool errors, and incomplete handoffs

Define an action for each trigger. That may mean routing more cases to people, disabling a particular action, reverting to a prior version, pausing the workflow, or returning to manual processing while the cause is investigated. NIST AI RMF companion materials specifically address deployment monitoring, appeal and override, incident response, recovery, and change management.

Common mistakes and how to correct them

Relying on a model’s general reputation

A broad capability claim says little about your inputs, constraints, users, or consequences. Replace it with a task statement and representative evaluation.

Testing only easy examples

Easy cases overstate readiness. Add edge cases, known failures, adversarial inputs, and the errors with the greatest consequences.

Using one blended score

An average can conceal a small number of severe failures or a high false-negative rate. Report error categories, severity, detectability, and reviewer effort separately.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assuming a human can catch everything

Give reviewers evidence, time, authority, and a usable override path. Test whether they actually detect the failures under realistic workload.

Ignoring changed conditions

Re-test after changes to the system, prompts, data, connected tools, user population, policies, or operating environment. Reliability is conditional, not permanent.

Automating an irreversible action first

Start with suggestions or prepared drafts when possible. Add approval gates, permissions, delays, and rollback before allowing execution.

A practical decision checklist

  1. Have you written the user goal, inputs, output, permissions, constraints, and prohibited actions?
  2. Have you broken the workflow into individual AI use activities and tested each critical step?
  3. Have you identified who can be harmed by each plausible error?
  4. Have you assessed severity, detectability, and reversibility?
  5. Were acceptance criteria set before results were reviewed?
  6. Does the test set include typical, boundary, difficult, adversarial, and consequential cases?
  7. Were tests run under representative users, tools, data, and operating conditions?
  8. Did qualified reviewers classify failures and measure correction effort?
  9. Can a person inspect evidence, override the result, and appeal a decision?
  10. Are monitoring, incident response, recovery, fallback, and change-management procedures assigned to named roles?
  11. Is the selected degree of automation proportionate to the consequences and uncertainty?
  12. Is there a scheduled or event-triggered re-evaluation plan?

What NIST guidance does—and does not—establish

NIST provides frameworks and evaluation concepts for context-specific risk management. The 2024 AI Use Taxonomy supports common descriptions of human-AI activities. The AI Risk Management Framework and its Generative AI Profile organize trustworthiness and risk considerations, while AI RMF materials address evaluation, human oversight, monitoring, response, recovery, and change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

NIST does not certify a particular system for your organization, guarantee that a task will be reliable, or prescribe one universal threshold. Your team still has to define requirements, gather representative cases, choose measures, and decide which controls are sufficient for the consequences involved.

NIST’s AI Risk Management Framework FAQs state: “The AI RMF is intended to help developers, users and evaluators of AI systems better manage AI risks which could affect individuals, organizations, society, or the environment.”

The decision in one sentence

Trust AI automation for a task only after a repeatable, task-specific evaluation shows that it meets your acceptance criteria on representative and difficult cases, that failures are detectable and recoverable at an acceptable cost, and that human oversight, monitoring, and recovery controls are ready for the conditions in which the task will operate.
