To determine whether an AI workload is network-bound, prove that communication-heavy phases are slowing while GPUs and the runtime are ready, verify the exact inter-node path NCCL selected, measure both bandwidth and latency, inspect fabric-specific error and congestion counters, then correct the diagnosed layer and rerun the identical baseline. A network interface showing “up” is not enough: NCCL can select an interface that cannot communicate with every peer, and a link can deliver near-peak bandwidth while suffering latency spikes that stall collective operations.
What a network bottleneck looks like in distributed AI
Distributed training and inference split work across GPUs on multiple hosts. Each process periodically exchanges gradients, activations, parameters, or control messages with its peers. Collective operations such as all-reduce, all-gather, reduce-scatter, and broadcast cannot complete until the required participants have exchanged their data. A fabric problem therefore appears as time that GPUs spend waiting for communication rather than doing useful compute.
As an Amazon Associate I earn from qualifying purchases.
The symptom is not simply “the job is slow.” A slow run can originate in GPU clocks, thermal throttling, CPU or storage starvation, an MPI or process-launch problem, runtime initialization, memory pressure, or an inefficient model configuration. NCCL’s troubleshooting documentation separates networking from GPU, runtime/MPI, logging, reliability/availability/serviceability (RAS), and performance-tuning areas for this reason. Start by establishing that communication is the common factor before changing a network setting.
- Communication-heavy phases stretch: step time rises when a collective dominates the timeline, while compute-heavy sections remain comparatively stable.
- Ranks lose synchronization: some ranks finish local work and wait at a collective or barrier for others.
- Run-to-run variance increases: the same job and data produce unstable iteration times, often accompanied by latency-tail growth or fluctuating throughput.
- GPU utilization has gaps: utilization falls during periods in which kernels are ready to run but the next communication-dependent operation has not completed.
These observations are clues, not proof. Correlate a workload timeline with direct point-to-point and fabric measurements so that a software symptom is not mistaken for a physical-link failure.

A measurement-led diagnostic sequence
Use the following order. It prevents a common mistake: tuning NCCL parameters before confirming that the selected interface, links, switches, and congestion-control configuration are healthy.
- Establish the symptom. Compare communication-heavy and compute-heavy phases, rank behavior, GPU readiness, and runtime readiness across repeated runs.
- Validate the path. Identify the interfaces and transports actually selected, then confirm peer reachability, link state, link layer, and expected rate.
- Measure both dimensions of performance. Run supported bandwidth and latency tests repeatedly, under a traffic pattern that resembles the workload.
- Inspect fabric-specific evidence. Use InfiniBand counters and Subnet Manager checks for InfiniBand; use NIC and switch congestion telemetry for RoCE.
- Remediate the diagnosed layer. Correct connectivity, physical health, routing, congestion control, or lossless-fabric settings as indicated by the evidence.
- Repeat the same baseline. Compare the post-change result with the same hosts, message sizes, process placement, traffic pattern, and measurement method.
NCCL diagnostics documentation describes passive readiness checks and active communication-path tests as available as of NCCL v2.31. Use those facilities, where supported by the installed build, to distinguish a path or readiness failure from a performance problem before making changes.
1. Prove that communication is the suspect
Separate compute time from exchange time
Capture a timeline or equivalent per-iteration measurements that show when a collective begins and ends. Compare iterations in which all-reduce or another communication-heavy phase is prominent with iterations dominated by GPU kernels. If only communication phases expand, the network becomes a credible suspect. If every phase expands, investigate GPU, CPU, storage, memory, process-launch, and runtime causes in parallel.
Rank-level behavior is particularly useful. A healthy group generally advances through a collective with bounded variation between ranks. A small number of ranks repeatedly arriving late can indicate a host-local problem, an overloaded or degraded link on their path, or congestion that affects only part of the fabric. Do not infer the cause from GPU utilization alone: a rank waiting on communication can report low utilization even when its GPU and kernels are otherwise ready.
Check readiness before performance
Check that GPUs are visible and operating at their expected clocks, that the runtime has initialized successfully, and that the process launcher and MPI layer are not reporting errors. NCCL’s troubleshooting areas and diagnostics are designed to keep these categories separate. A failed or slow initialization path should not be “fixed” by changing collective algorithms or transport settings.
Use repeated runs, not one slow iteration
Record several equivalent iterations or test runs. A one-time delay can be initialization, cache warming, a checkpoint, a data-loader pause, or a transient scheduler event. A network hypothesis becomes stronger when communication phases repeatedly correlate with long tails, rank skew, or unstable throughput while the rest of the system remains ready.
2. Validate the interface and physical path NCCL selected
“Up” is an administrative state, not peer reachability
An interface may be administratively up while lacking a usable route, addressing, peer connectivity, or the transport configuration required by the job. NCCL can still select such an interface. Confirm which interfaces and network paths are in use on every participating host, and verify that each selected path can communicate with the intended peers. A mismatch between the interface NCCL selects and the interface operators expect can explain both failed initialization and unexpectedly low performance.

Confirm link layer and negotiated rate
For each participating port, record its link state, link layer, and negotiated rate. Compare those values with the deployment design: an InfiniBand port should be identified as InfiniBand and operating at the expected rate; an Ethernet or RoCE port should show the expected Ethernet state and speed. A port running below its intended rate, repeatedly changing state, or reporting an unexpected link layer is a physical or configuration problem to resolve before library tuning.
Low-level checks and supported tools
NVIDIA’s NCCL networking troubleshooting guidance names the following classes of checks:
| Question | Evidence to collect | Interpretation |
|---|---|---|
| Is the port operational? | InfiniBand: ibstat and ibstatus; Ethernet: NIC link-state and speed information. |
Detects down, initializing, degraded, or unexpectedly negotiated ports. |
| Are counters changing? | Ethernet NIC statistics from ethtool -S; RDMA and port statistics for InfiniBand. |
Shows errors, retries, drops, or congestion signals that simple link state does not expose. |
| Can two endpoints exchange traffic at the expected rate? | ib_write_bw for bandwidth and ib_write_lat for latency, using options supported by the installed build. |
Separates host- or path-level behavior from the application timeline. |
Do not copy options from a different release or assume that a GPU-memory flag exists in your build. Check the help output and documentation for the installed RDMA-perftest, NIC driver, and CUDA integration. Run tests between representative endpoints, and repeat them across different pairs when the workload uses many hosts.
3. Measure bandwidth and latency together
Why a bandwidth-only test can mislead
Peak bandwidth describes how much data a path can move under favorable conditions. It does not show whether small messages experience queueing, whether tail latency spikes during all-to-all traffic, or whether retransmissions are causing intermittent stalls. A path can approach its nominal throughput in a simple test and still delay the synchronization points that determine distributed training step time.
Build a comparable point-to-point baseline
- Select endpoint pairs that represent the workload: same-rack and cross-rack pairs, different switch paths, and any hosts that repeatedly appear as slow ranks.
- Run
ib_write_bwandib_write_latwhere the transport is InfiniBand and the installed tools support those tests. For RoCE or Ethernet, use the equivalent vendor- and deployment-supported point-to-point tools. - Repeat each test enough times to observe normal variation, not just the best result. Record message size, queue or parallel-stream settings, endpoint identities, transport, and whether traffic was concurrent with other jobs.
- Compare median behavior with the slowest observations. Note whether latency rises when throughput fluctuates or when several pairs run at once.
- Keep the baseline unchanged when you test a remediation. Changing message size, process placement, or the number of streams at the same time as a switch or NIC change prevents a useful before-and-after comparison.
High or unstable latency together with fluctuating throughput is consistent with congestion, retransmissions, or a degraded link. It is not, by itself, proof of one specific cause; use the counters and path information below to identify the layer.
Relate the test to the workload’s traffic pattern
A single pair test cannot represent every collective. Distributed AI may create simultaneous traffic from many ranks, incast toward a receiver, or synchronized bursts at iteration boundaries. Repeat measurements with representative concurrency and compare them with the application’s communication-heavy phases. If point-to-point tests are healthy in isolation but degrade under concurrent workload traffic, investigate switch queues, pause or ECN behavior, oversubscription, and path selection rather than declaring the links healthy.
4. InfiniBand diagnostics
Inspect RDMA error and retry counters
For InfiniBand, inspect RDMA statistics for counters including rnr_nak_retry_err, packet_seq_err, implied_nak_seq_err, and local_ack_timeout_err. Capture values, wait through a defined workload interval, and capture them again. A counter that grows while latency tails and throughput instability appear is more meaningful than a nonzero historical value that remains unchanged.

The counters do not identify a repair by themselves. Correlate them with the affected port, endpoint pair, timestamps, and workload phase. A single counter in isolation can be stale, cumulative, or unrelated to the current job.

Check Subnet Manager and port health
Use sminfo to check Subnet Manager status. A missing, unstable, or unexpected Subnet Manager condition can affect path setup and fabric operation. Use perfquery to inspect link and symbol errors, discards, and related port statistics. Growing link or symbol errors, discards, or retry activity point toward port health, cabling, optics, switch path, or other physical and fabric causes.
Correct physical and path faults before tuning NCCL
When InfiniBand counters identify a degraded port or path, verify the cable and optics, reseat or replace suspect components according to your change procedure, inspect the switch port and alternate path, and confirm that the expected rate is negotiated. If only one endpoint pair is affected, compare its route and intermediate ports with healthy pairs. Do not mask a physical fault by selecting a different collective algorithm or adding retries at the application layer.
5. RoCE diagnostics
Look for congestion, not only link failure
RoCE uses Ethernet transport, so its most useful evidence often comes from NIC counters and switch telemetry rather than InfiniBand Subnet Manager tools. Inspect available counters for drops, pause or Priority Flow Control (PFC), Explicit Congestion Notification (ECN), Congestion Notification Packets (CNP), and queue drops. Collect the same counters on the host NIC and the relevant switch ports when possible.
“RoCE performance problems are often tied to congestion control or lossless fabric settings rather than outright link failure.” — NVIDIA, NCCL Networking Troubleshooting documentation
Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Rising PFC, ECN, CNP, or queue-drop indicators alongside worsening latency and unstable throughput point toward congestion-control or lossless-fabric investigation. Check whether the intended priority is consistently classified from host to switch, whether pause behavior is excessive, whether ECN marking and response are configured as designed, and whether queues are dropping traffic. The correct settings depend on the NIC, driver, switch operating system, topology, and deployment policy; use the documentation for those exact versions rather than applying universal values.
Distinguish a congested path from a bad link
A clean link with congestion telemetry can still produce severe tail latency under synchronized collective traffic. Conversely, a physical error or flapping port can produce drops and retries without the characteristic PFC or ECN pattern. Compare counters over time and across neighboring ports. If only one port shows errors, inspect its cable, optic, transceiver, and switch interface. If many ports show synchronized congestion during collectives, investigate queueing, oversubscription, traffic classes, and congestion-control policy.

InfiniBand versus RoCE: what to compare
Neither fabric is established by the available evidence as universally faster, cheaper, or better. Troubleshoot the fabric that is actually deployed, and compare complete paths under the workload’s traffic pattern.
| Diagnostic axis | InfiniBand | RoCE |
|---|---|---|
| Link and transport health | Use ibstat, ibstatus, RDMA retry and sequence counters, and perfquery for link, symbol-error, and discard information. |
Use NIC statistics such as those exposed by ethtool -S, plus switch-port error, drop, and queue counters. |

6. Remediate the layer that the evidence identifies
Interface selection or connectivity problem
If NCCL selected an interface that cannot reach every peer, correct the host networking, routing, addressing, or interface-selection configuration at its source. Verify the change on all ranks and confirm that the selected path is the intended one. A successful process launch is not sufficient; rerun peer connectivity and point-to-point tests.

Follow your maintenance and vendor procedures for replacement or failover. Retest the same endpoint pair and then the full workload path after the physical change.
InfiniBand transport or fabric problem
For growing RDMA retry, sequence, or acknowledgement-timeout counters, check Subnet Manager status, port statistics, routing, and the switch path. Determine whether the issue follows a host port, a cable, a switch port, or a route. Correct the failing component or path before changing NCCL behavior.
RoCE congestion or lossless-fabric problem
When PFC, ECN, CNP, pause, or queue-drop indicators rise with latency tails, review congestion-control and lossless-fabric configuration with the NIC and switch documentation for the deployed versions. Check classification and priority consistency end to end, queue capacity, oversubscription, and competing traffic. Do not disable flow control or apply a generic ECN threshold without understanding the fabric policy and its failure mode.
Healthy fabric, but software-level performance remains poor
Only after interfaces, links, counters, path tests, and congestion telemetry are healthy should you investigate NCCL performance and tuning settings. Use the NCCL performance and tuning documentation for the installed release. Change one setting at a time, record the reason, and retain the original configuration so that a regression can be reversed.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors7. Rerun an identical baseline
A remediation is credible only when the before-and-after test is comparable. Preserve the following fields in the run record:
Best Value
- Host list, GPU model and count, rank placement, and process-launch method.
- NCCL, CUDA, driver, NIC, RDMA-perftest, and switch software versions.
- Transport and interface selected, endpoint pairs, and route or switch-path information available to operators.
- Message sizes, number of concurrent streams or pairs, collective or point-to-point operation, and test duration.
- Communication-phase duration, rank skew, bandwidth, latency distribution, and counter values at the start and end.
- Whether other workloads shared the hosts, links, queues, or switch paths.
Run the same point-to-point tests and the same representative workload. Compare latency tails as well as averages, throughput stability as well as peak bandwidth, and counter growth rather than only final counter totals. A change that improves one pair but worsens another may indicate a routing or congestion trade-off rather than a complete fix.
Common diagnostic mistakes
Changing NCCL first
Library tuning cannot repair a down port, a wrong interface, a missing route, a degraded optic, or a congested lossless Ethernet queue. System and fabric checks provide the evidence needed to select an appropriate software change.
Relying on peak bandwidth
Peak bandwidth can hide queueing and tail latency. Always pair bandwidth with repeated latency observations and correlate both with the workload’s synchronization points.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Reading one counter without a time window
Cumulative counters can contain old incidents. Capture a starting value, run a defined workload interval, capture an ending value, and compare the delta with latency and throughput during that same interval.
Testing only one host pair
A single healthy pair does not validate a multi-rack or multi-switch job. Include pairs that represent the slow ranks and the paths used by the collective. Under-load tests can reveal congestion that an idle link test cannot.
Applying settings from another release
NCCL diagnostics and low-level tools evolve. The diagnostics page documents built-in features as of v2.31, while the referenced troubleshooting material covers NCCL 2.31.2 and 2.32.3 documentation sets. Validate command options, counters, and tuning guidance against the exact NCCL, NIC, driver, and switch versions deployed.
Operating the checks in a production cluster
Keep a path and counter inventory
For each host, record the NIC or HCA port, link layer, expected rate, switch port, and the interface NCCL is intended to use. Store periodic snapshots of link state, error counters, drops, PFC or ECN indicators where available, and queue behavior. A time series makes it possible to distinguish a newly developing fault from a long-standing cumulative counter.
The Tool Desk

Alerting on a single nonzero counter creates noise. A more useful trigger combines communication-phase slowdown or latency-tail growth with a counter delta on the affected path. For RoCE, a rise in PFC, ECN, CNP, or queue drops during the same interval as unstable throughput is a stronger signal than any one of those values alone. For InfiniBand, correlate retry, sequence, timeout, link, and discard deltas with the ports used by slow ranks.
Give hosted-cluster operators enough visibility
On a hosted GPU cluster, ask the provider for the interface and transport selected, point-to-point test results, switch-path information, and time-aligned NIC or switch telemetry. If operators cannot access switch counters, preserve host-side measurements and request provider-side correlation for the exact timestamps and ports. Long-term network observability is most valuable when it retains workload phase, endpoint, and path context rather than only aggregate utilization.
A compact decision checklist
- Did communication-heavy phases slow while GPU and runtime readiness remained normal?
- Do the affected ranks and endpoint pairs identify a common interface, port, route, or switch path?
- Is the selected interface actually reachable by every peer, not merely administratively up?
- Are link layer, state, and negotiated rate what the deployment requires?
- Do repeated tests show latency instability, throughput fluctuation, or both?
- For InfiniBand, are RDMA retry, sequence, timeout, link, symbol-error, or discard counters increasing?
- For RoCE, are PFC, ECN, CNP, pause, or queue-drop indicators increasing during the slowdown?
- Was the physical, path, or congestion-control cause corrected before NCCL tuning was changed?
- Was the exact baseline rerun with the same workload, placement, message sizes, and measurement tools?
When the answers line up, the remediation target is usually clear: fix the selected path, physical link, InfiniBand fabric health, or RoCE congestion and lossless configuration first; tune NCCL only after those layers pass the same repeatable checks.
