The safest handoff has two parts: preserve the repository’s durable rules, and record the interrupted task’s changing state. Put architecture boundaries, conventions, and verification commands in the instruction files that the receiving assistant actually discovers. Put the current objective, completed work, decisions and evidence, exact Git state, unresolved risks, and next action in a concise HANDOFF.md (or equivalent) file.
Before changing code, the recipient should read those files, inspect the checkout, confirm the active branch and diff, and run the relevant validation. A native session-transfer feature can carry conversation history when the host supports it, but it may change the available tools, permissions, model, or execution environment. Treat transferred context as a starting point, not proof that the working tree is correct.

Why an AI coding handoff loses context
An assistant’s conversation contains two different kinds of information. The first is durable project knowledge: repository structure, architectural boundaries, coding conventions, required checks, and operational constraints. The second is temporary task state: what the current feature is supposed to do, which files have changed, why a design was chosen, what has already been tested, and what remains uncertain.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Those kinds of context have different lifetimes. Durable guidance belongs in project instruction files that are loaded for future sessions. Task state belongs in a handoff note that describes the interruption at a specific point in time. Combining both in one giant transcript is fragile: the transcript may not be available in the next product, and a permanent instruction file becomes confusing when it is filled with details that apply only to one unfinished ticket.

A good handoff therefore answers five questions for the next assistant:
- What outcome is required, and how will success be verified?
- What has already been implemented or ruled out?
- What evidence supports the current decisions?
- What exactly is the repository state right now?
- What is the next bounded action?
Choose the right transfer path
There are two practical ways to move work between assistants. Choose based on whether the products share a documented session-transfer mechanism and whether the repository and execution environment remain available.
| Path | History transfer | Repository visibility | Environment continuity | When it fits |
|---|---|---|---|---|
| Native host handoff | Conversation history and context can move when the host explicitly supports it. | The destination still needs to inspect the checkout and current diff. | Not guaranteed; tools, permissions, models, and execution environments may differ. | Continuing in a supported host such as a VS Code Local session. |
| Repository-based handoff | No private conversation is assumed to transfer. | Durable instructions, HANDOFF.md, commits, branches, and diffs make state inspectable. |
Portable across products, machines, and people, but setup must be reconstructed and checked. | Crossing products, changing machines, or handing work to a teammate. |
Native transfer reduces repeated explanation, but it is host-specific. Microsoft’s VS Code documentation describes handoff as continuing work with a different agent configuration while carrying conversation history and context. The same documentation warns that tools, permissions, and models might change because each harness or execution environment provides different capabilities. Do not assume that a session in one product can import another product’s private history unless that product documents the feature.
Put durable rules where assistants can discover them
Project instructions should contain information that remains true across tasks. Typical contents include the supported runtime and package manager, directory ownership, API and database boundaries, naming conventions, generated-file rules, security restrictions, and the exact commands used for formatting, tests, type checks, builds, and static analysis.
Use the filename and discovery pattern each assistant supports
Instruction mechanisms are not interchangeable. Claude Code documents CLAUDE.md as persistent project instructions and says it can read repository AGENTS.md files. Other assistants use different names, locations, or loading rules. Verify the current documentation for the receiving tool and keep the authoritative guidance in the files it actually reads.
Keep instructions short enough to review. A useful file explains the rule and its reason, then points to the authoritative implementation or command. Avoid copying an entire architecture document into every instruction file. If a rule is conditional, state the condition explicitly, for example: “Run the integration suite when changing the payment adapter; unit tests alone are insufficient.”
Separate communication from enforcement
Instruction files are context, not an enforcement mechanism. Claude Code’s documentation uses the phrase, “Claude treats them as context, not enforced configuration.” A file can tell an assistant not to edit generated code, but it cannot prevent an edit. Enforce critical properties with repository permissions, protected branches, CI checks, secret management, and human review.

A Cloud Security Alliance research note recommends treating AI coding assistant configuration files as privileged execution artifacts equivalent to shell scripts or CI/CD definitions. Review them, approve changes, and apply least-privilege controls. Never place credentials, private keys, production tokens, or unreviewed commands in a file merely because an assistant will read it.
Keep instructions current
When a command, framework version, or directory boundary changes, update the instruction file in the same change that updates the project. Add an owner or review cue if your team uses one. Stale guidance is worse than no guidance when it causes an assistant to “fix” code that is already following the current design.
Write a task-specific HANDOFF.md
The handoff note should be concise enough to read in one pass and precise enough to reproduce the next decision. Store it in the repository when the receiving environment can safely see it, or provide the same content through the approved task channel. Do not treat it as a permanent policy document.
Recommended sections
- Objective and acceptance criteria: State the user-visible outcome, constraints, and the command or check that demonstrates completion.
- Progress: List what is complete, what is partial, and what has not started. Name files or modules rather than using vague labels such as “backend work.”
- Decisions and evidence: Record the chosen design, alternatives rejected, relevant issue numbers, error output, measurements, or documentation consulted.
- Repository state: Record the branch or worktree, commit at the handoff point, intentional uncommitted files, and any generated or ignored files that matter.
- Validation: Distinguish commands that were actually run from checks that still need to run. Include failures verbatim when they affect the next step.
- Risks and open questions: Identify assumptions, compatibility concerns, migrations, security questions, and areas that need human approval.
- Next action: Give one bounded first step, with the expected result and a stopping condition.
Example handoff note
# Handoff: add retry handling to the webhook consumer
## Objective
Retry transient delivery failures without duplicating an already-accepted event.
Acceptance: unit tests cover timeout, HTTP 5xx, and duplicate event cases; the
consumer integration suite passes.
## Progress
- Added retry policy in src/consumer/retry.ts.
- Added idempotency lookup in src/consumer/ack.ts.
- Tests for timeout pass.
- 5xx and duplicate-event tests are still missing.
## Decisions and evidence
- Retries are limited to three attempts with exponential backoff because the
provider can deliver the same event more than once.
- Permanent 4xx responses are not retried.
- Existing queue metrics are emitted from src/metrics/consumer.ts; do not add a
second counter.
## Git state
- Branch: feature/webhook-retries
- Base commit: 8f31c2a
- Intentional uncommitted files: src/consumer/retry.ts, src/consumer/ack.ts,
test/consumer/retry.test.ts
- No other changes are expected.
## Validation already run
- npm test -- retry.test.ts (passes)
- npm run typecheck (passes)
## Risks and open questions
- Confirm whether the provider’s 429 response should use the same backoff.
- Review the maximum delay with the on-call owner before merging.
## Next action
Add the 5xx test beside the timeout test, run the focused suite, then decide the
429 behavior from the existing provider contract. Stop before changing queue
metrics.
The example is intentionally explicit about what is known and unknown. It does not claim that an entire test suite passed when only one test file ran, and it gives the recipient a first action that can be reviewed before broader changes begin.
Make the Git state inspectable
A summary is not a substitute for the checkout. Ask the receiving assistant to inspect the repository before editing:
git status --short --branch
git branch --show-current
git log -1 --oneline
git diff --stat
git diff --check
Use a full diff when the change is small enough to review, and inspect untracked files explicitly. If the handoff note names a commit, verify that the commit exists locally and that the working tree matches the note’s description. If the note and the checkout disagree, the checkout and commit history are evidence; pause and resolve the discrepancy rather than silently “repairing” the note.
Worktrees need special care
Git worktrees make parallel development useful but introduce a handoff constraint: the same branch cannot be checked out in two worktrees at once. A recipient moving from a worktree to a local checkout may need to switch branches, create a new branch, or use Git operations to transfer the work. Record the worktree path and branch in the handoff note so the next assistant does not edit the wrong checkout.

Also record files that are ignored locally but required to run the project, such as generated configuration, local certificates, or tool-specific setup. Codex documentation notes that ignored files do not move with a handoff unless copying is configured. Do not copy sensitive files casually; instead, document how to provision safe equivalents and which values must come from the approved secret store.

In a supported VS Code Local session, the documented flow is to select the destination harness from the Session Target control. The transfer carries the ongoing conversation’s history and context to the selected target. Before selecting it, save or commit work as appropriate and write down any state that must survive outside the conversation.
- Open the session’s Session Target control.
- Choose a destination that is available in the current window.
- Confirm which agent configuration, model, tools, and permissions the destination will use.
- After the session opens, have the recipient read the project instructions and handoff note.
- Ask it to report the branch, latest commit, changed files, and next action before it edits anything.
- Review the first diff and rerun the relevant validation in the destination environment.
History transfer does not guarantee environment continuity. A destination may lack a tool, have a different permission scope, use another model, or resolve dependencies differently. If a command cannot run, record that limitation instead of presenting an unexecuted check as passed.
Start the receiving assistant with a bounded instruction
The first prompt should direct inspection and verification, not invite an unrestricted rewrite. A practical opening request is:
Read the repository instruction files and HANDOFF.md. Inspect git status, the active
branch, the latest commit, and the diff. Report any mismatch with the handoff note.
Then state the single next action, the files it should touch, and the validation it
will run. Do not edit files until that plan is confirmed.
This sequence gives the recipient a chance to detect stale notes, a different branch, missing ignored files, or an unavailable command. Once the plan is accepted, let the assistant work in small, reviewable steps. After each meaningful change, compare the diff with the objective and update the handoff note if the plan changes.
What the recipient should verify
- The instruction files are the ones this assistant actually loads, not merely files that another product uses.
- The checkout is the intended repository and worktree.
- The branch and commit match the handoff description.
- Uncommitted and untracked files are understood.
- Required dependencies, services, and environment variables are available without exposing secrets.
- The stated tests or checks were really run, with results that match the note.
- Open questions have an owner or an explicit decision path.
Do not overestimate what context files can fix
Persistent context improves continuity, but it cannot replace implementation judgment, tests, or review. A July 2026 preprint by Prakhar Khatri studied Claude Code and Codex across 17 tasks in three repositories and 288 evaluated runs. Its abstract reports that context strategy did not measurably change correctness for either agent, with an equivalence bound of up to 10–15 percentage points. The authors associated observed failures more with implementation skills such as feature design and exact wiring than with missing repository knowledge.
That is a limited study, not a universal law. Its sample covers particular agents, repositories, and tasks, so it should qualify claims rather than justify abandoning documentation. The practical conclusion is narrower: context files reduce repeated discovery and make decisions auditable, but they do not guarantee correct code. Keep acceptance tests, CI, code review, and least-privilege controls in the workflow.

Common handoff failures and recovery
The recipient starts coding immediately
Symptom: The assistant edits files before checking the branch or reading project instructions.
Recovery: Stop the session, capture the new diff, and compare it with the intended starting state. Restore or preserve changes according to the project’s normal process, then restart with an inspection-only instruction. Do not discard edits until a human has confirmed they are unwanted.
The note says tests passed, but no command was recorded
Symptom: A broad statement such as “tests are green” conflicts with the available logs.
Recovery: Replace the statement with the exact command, scope, date or commit, and result. Mark every unrun check as pending. The receiving assistant should run the narrowest relevant check first, then expand to the project’s required validation.
The destination cannot see local setup
Symptom: Dependencies, services, certificates, or ignored configuration are missing.
Recovery: Identify which files are ignored and whether they contain secrets. Provision safe equivalents through the approved setup process; do not commit credentials merely to make the handoff convenient. Record the missing prerequisite and the command used to verify it.

A worktree opens on the wrong branch
Symptom: The expected branch is already checked out elsewhere or the destination opens a default branch.
Best Value
Recovery: Compare all worktree paths with git worktree list, then use a new branch or the existing worktree according to team policy. Never force a checkout that could detach or overwrite another active task.
The assistant follows a malicious repository instruction
Symptom: A file asks the assistant to exfiltrate secrets, weaken review, or run unrelated commands.
Recovery: Treat repository instructions as untrusted input until reviewed. Stop execution, preserve logs, remove or quarantine the suspicious change, and involve the project’s security owner. Configuration files that can influence an assistant deserve the same review and least-privilege treatment as executable automation.

A repeatable handoff checklist
Use this checklist at the moment work changes hands:
- Write the objective and acceptance criteria in one or two sentences.
- List completed, partial, and untouched work with file paths.
- Record design decisions and the evidence behind them.
- Capture branch, worktree, latest commit, intentional changes, and relevant untracked or ignored files.
- List every validation command actually run and its result.
- Separate unresolved risks and questions from settled decisions.
- Give one next action with a clear stopping condition.
- Save durable rules in the project instruction files used by the receiving assistant.
- Protect secrets and review instruction files as privileged inputs.
- Have the recipient inspect the repository and state its plan before editing.
- After transfer, rerun the checks that matter in the new environment.
- Update or retire the handoff note when the task is complete so stale state is not reused.
What a successful handoff looks like
The receiving assistant should be able to explain, in a few sentences, what the project requires, where the previous assistant stopped, why the current design was selected, which files are intentionally changed, and what command will prove the next step worked. A reviewer should be able to verify those claims from the repository, Git history, and test output rather than trusting an uncheckable transcript.
