Generic review language becomes useful only when you connect it to evidence. Ask for one example from the review period, identify the observable behavior or work product, understand its impact, and agree on what should happen next and how progress will be recognized.
This approach works whether you are receiving a vague comment such as “be more strategic” or writing a review that currently says “improve communication.” It does not guarantee a changed rating or settle a workplace dispute. It gives both people a clearer, fairer basis for discussion.

Why phrases such as “be more strategic” are not actionable yet
A label is a conclusion, not enough evidence to guide a change. “Improve communication,” “show more leadership,” and “be more proactive” can refer to very different situations: a missed deadline, an incomplete decision brief, a delayed response to a customer, or a meeting where key information was omitted.
SHRM’s guidance on performance reviews explains that broad judgments are more likely to trigger defensiveness and are harder to act on than descriptions of a concrete behavior or a missing element in a work product. Frank V. Cespedes, identified by SHRM as a senior lecturer at Harvard Business School, puts the value of detail this way: “The more specific and descriptive your feedback about strengths and weaknesses, the more likely the other person will understand.” (SHRM, July 18, 2022)

Specificity is not the same as harshness. A factual example gives the recipient something controllable to examine, while a character judgment (“you are careless”) suggests a fixed trait and invites an argument about intent.
A four-part test for turning a label into feedback
For each substantive point, identify four elements. If one is missing, ask for it before accepting the comment as a development plan.
- Situation or context: When, where, on which project, or for which responsibility did the issue occur?
- Behavior or work product: What did the person observably do, say, deliver, or omit?
- Impact: What result followed for the work, customer, team, risk, cost, or stated goal?
- Expectation and next step: What should continue or change, and how will someone recognize satisfactory progress?
The Center for Creative Leadership calls the first three parts Situation–Behavior–Impact (SBI): clarify the situation, describe the specific behavior, and explain its impact. Its official explanation is available at CCL’s feedback training resource. Impact should be an observed or supportable consequence, not a guess about someone’s motive.

If you are receiving a vague performance review
1. Pause and ask for one example
Do not try to rebut an undefined claim point by point. Start with a neutral request that narrows the conversation:
“I want to understand what I should change. Could you share one specific example from this review period?”
Then ask what you did or delivered, what effect it had, and which expectation it missed. A single well-described incident is more useful than a list of impressions.
2. Separate what was observed from what was inferred
If the manager says, “You are not collaborative,” ask which interaction or deliverable led to that view. “You interrupted the client twice during Tuesday’s project meeting” is observable; “you are disrespectful” interprets character or intent. The first can be checked and changed. The second needs to be translated into behavior before it can guide action.

3. Translate the label into a decision, audience, or deliverable
Ask questions that force the abstract phrase into a work requirement. These are examples of useful clarifiers, not assumptions about your history.

| Generic wording | Questions that make it concrete | Observable next-step target |
|---|---|---|
| “Be more proactive.” | Which decision, communication, or deliverable should have happened differently, and by when? | Raise a stated risk to the owner before the agreed decision date, or send the specified status update on the agreed cadence. |
| “Improve communication.” | Which audience, channel, response time, or information was missing? | Give the specified audience the required information through the agreed channel within the stated response time. |
| “Be more strategic.” | Which plan or decision lacked a longer-term trade-off, customer effect, or resource implication? | Include the agreed strategic considerations in the next brief or decision proposal. |
| “Show more leadership.” | Which responsibility, coordination task, or decision did you expect me to own? | Take ownership of the named responsibility and report progress at the agreed checkpoint. |
4. Check the standard before agreeing to an action
Ask, “What would good look like in this role, and how will you recognize progress?” Standards should be clear and connected to the job. If the expectation was not communicated earlier, describe that neutrally: “I had not understood that as the standard. Can we agree on it now and record the next checkpoint?” This acknowledges the manager’s concern without conceding an unsupported conclusion.
5. Reflect before you accept or dispute the conclusion
Clarifying a manager’s perception does not require accepting the rating. CCL’s SBI handout recommends asking questions and taking time to reflect; its guidance is a practice aid, not an employer policy. You can say, “I understand the example you are describing. I would like to review the context and respond in writing by Friday.”
6. Close with a factual recap
Before the meeting ends, summarize the example, the expected behavior or result, and the next check-in date. A short follow-up note might read:

Keep the note factual and consistent with your organization’s policy. It is a record of the conversation, not a substitute for the formal review or appeal process.
Prepare before the conversation
A few minutes of preparation can keep a difficult meeting focused. Bring the review comment, your role responsibilities, and any work product or message that helps identify the situation. Mark what is directly observable and what is your interpretation. Then write down the questions you still need answered.
- Locate the context: Note the project, meeting, customer, deadline, or responsibility named or implied by the comment.
- Ask for the missing evidence: Request one incident or deliverable from the review period rather than asking for a general defense of the rating.
- Define the result: Ask what changed for the customer, team, decision, risk, cost, or stated goal.
- Clarify control: Identify the part of the behavior or work product you can realistically change.
- Set the follow-up: Agree on what will be reviewed and when.
This preparation also helps if you disagree. You can acknowledge the factual example, explain relevant context, and identify where your account differs without turning the discussion into an argument about personality.

Vague praise also limits learning. Instead of simply saying thank you for “being a great team player,” ask which contribution was most useful and what to repeat:

- “Which part of the project or interaction had the biggest positive effect?”
- “What did you observe me do that you would like me to continue?”
- “Where would you like me to apply that strength next?”
For “exceeds expectations,” ask which stated expectation was exceeded and what evidence supports that assessment. This turns praise into a repeatable practice rather than a label. A manager can make the positive comment equally useful by naming the situation, behavior, impact, and the responsibility where the strength should be applied again.
How managers can write comments that employees can use
Start with the responsibility, not a personality trait
Anchor the comment in the job’s responsibilities and previously communicated expectations. The University of Wisconsin–Madison’s manager writing guide, updated April 29, 2026, recommends behavior-focused language, the relevant context, what happened, when it happened, and the result. Read the guide at UW–Madison Human Resources.
Use the SBI evidence chain
- Situation: Name the project, meeting, customer interaction, deadline, or responsibility.
- Behavior: Describe what the employee did, said, delivered, or omitted without assigning motive.
- Impact: State the observable consequence for the work, customer, team, or goal.
- Expectation and next step: State what should continue or change and how progress will be checked.
For example, replace “Your presentation was bad” with a precise description of the missing decision information and its effect: identify which expected elements were absent, explain why those omissions mattered to the decision, and state what the next presentation must include. SHRM uses this kind of example to show why concrete details make corrective action clearer; it should be adapted to the employee’s actual work, not copied as if it described a particular person.
Write strengths with the same precision
A useful positive comment names the behavior and its effect: “In the supplier transition meeting on March 8, you summarized the open decisions, assigned owners, and circulated the list the same afternoon. That gave the operations team a clear sequence for resolving the launch risks. Continue using that decision-and-owner summary in cross-functional meetings.” The wording identifies what to repeat without claiming that a single event proves a permanent trait.
State the standard and the measurement
“Improve communication” becomes usable only when the manager identifies the audience, channel, information, or response time that matters. “Be more strategic” needs the decision or brief and the considerations expected in it. A next step should be observable enough that both people can recognize progress at the next check-in. If the standard was never explained, the manager should acknowledge that gap and agree on it for the future rather than treating an undisclosed rule as obvious.
Do not fill gaps with invented detail
SHRM’s drafting guidance says the manager must already have decided the assessment. A writing tool may help express that assessment, but it should not create examples, infer attitude or motivation, strengthen or soften a rating, or pull in information outside the review period. Read the current guidance at SHRM’s AI drafting guide, September 11, 2026.
Using AI without outsourcing the evaluation
AI can help a manager organize notes into a neutral structure, but the human manager remains responsible for the facts, rating, context, and final wording. Before using a tool, remove unnecessary personal information and follow your employer’s privacy and approved-software rules.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Decide the assessment from documented evidence before asking for drafting help.
- Provide only verified facts from the permitted review period.
- Do not ask the tool to invent incidents, diagnose attitude, infer motivation, or search for outside information about the employee.
- Check every date, project name, outcome, and expectation against the underlying record.
- Ensure the final comment describes behavior and impact rather than a personality label.
An AI-generated paragraph is not evidence. If the manager cannot identify the situation and result independently, the underlying feedback is not ready to write.

Choosing the right format for the feedback
Different formats solve different parts of the problem. A formal review records an assessment; a live conversation lets the recipient ask clarifying questions; a follow-up note preserves what was agreed; and an AI drafting tool can help organize verified facts. None of these formats should replace the human decision-maker or create evidence that does not exist.
| Format | Best use | What to include | Limitation |
|---|---|---|---|
| Written performance review | Document the assessment against role expectations. | Dated context, behavior or work product, impact, expectation, and next step. | A recipient may still need a conversation to clarify a broad label. |
| Live SBI conversation | Explain an example and hear questions in real time. | Situation, behavior, impact, then the expected standard and follow-up. | Memory can differ, so a factual recap is useful. |
| Follow-up note | Record the shared understanding and checkpoint. | The example discussed, agreed behavior, evidence to review, and date. | It does not replace a formal appeal or employer procedure. |
| AI-assisted draft | Arrange already verified notes into a neutral structure. | Only permitted, checked facts from the review period. | It must not rate the employee, invent examples, infer motives, or import outside information. |
Documenting examples and following up
Record the review-period example, date or context, work product, result, expectation, and agreed next step. SHRM’s current drafting guidance calls for dates, context, outcomes, and examples and cautions against filling gaps with details that were not established.
Use a simple log that distinguishes fact from interpretation:

- Observed action or deliverable: what was said, done, submitted, or omitted.
- Result: a measurable or otherwise supportable consequence.
- Expectation: the role requirement or agreed standard.
- Follow-up: the behavior to try, evidence to review, and date of the next check-in.
Follow-up makes the conversation iterative rather than a once-a-year verdict. At the next check-in, review the agreed evidence and adjust the action if the standard or circumstances changed. If the manager cannot point to a situation, result, or expectation, record that limitation rather than filling it with assumptions.

Communication techniques cannot determine whether a rating is correct, what evidence exists elsewhere in an employer’s records, or whether a performance-improvement plan, appeal route, collective-bargaining process, or legal protection applies. Those questions depend on the employer’s policy and jurisdiction.
Ask an appropriate HR contact for the organization’s procedure, deadlines, documentation rules, and appeal options. Keep that procedural conversation separate from the behavioral clarification: first establish what example and expectation the comment refers to, then use the formal process if you need to challenge the rating or treatment.
CIPD describes structured reviews as one part of a broader performance-management cycle that can coexist with more regular conversations in its January 30, 2026 factsheet at CIPD’s Performance Reviews resource. Its evidence-review summary also notes that feedback can improve performance but can be detrimental when handled poorly (CIPD, September 20, 2022). That is why a calm, evidence-based exchange matters even when a formal process is underway.

- Arguing with the adjective: Saying “I am strategic” or “I am collaborative” leaves the underlying example untouched. Ask which situation produced the label.
- Guessing the manager’s motive: Focus on what was observed and the result rather than assuming bias, intent, or attitude. Procedural concerns can be raised through the appropriate process.
- Accepting an unclear action plan: “Communicate better” is not a checkpoint. Specify the audience, channel, information, timing, and evidence of completion.
- Adding unsupported detail: Neither a manager nor a drafting tool should manufacture dates, outcomes, incidents, or motives. Mark what is unknown and obtain the missing fact.
- Leaving the meeting without a date: A next step without a review point can remain abstract. Agree when the evidence will be examined and by whom.
A compact conversation checklist
- Have I asked for one specific example from the review period?
- Can both of us distinguish the observed behavior or work product from an interpretation of character or intent?
- Do we understand the impact on the work, customer, team, or goal?
- Is the expected standard clear and connected to the role?
- Is the next step observable, time-bounded, and realistically controllable?
- Have we agreed how and when progress will be reviewed?
- Have I recorded the facts without adding invented details?

Bottom line
When a performance review sounds generic, do not argue with the label or silently accept it. Ask for the situation, observable behavior or work product, impact, and expected standard; agree on a measurable next step and a follow-up date; and document what was actually established. Managers should use the same evidence chain in every substantive comment and keep ratings and facts under human control.
Frequently Asked Questions
What should I say when my performance review is vague?
Ask for one specific example from the review period, what you did or delivered, the impact, and the expectation you missed. Then ask what successful performance would look like and when progress will be reviewed.
What if my manager will not provide an example?
Calmly explain that you want to act on the feedback and ask what situation, work product, or responsibility the comment refers to. Document what was discussed and contact the appropriate HR resource for questions about the organization’s review or appeal procedure.
Can I disagree with a performance review while asking for clarification?
Yes. Understanding the manager’s example does not require accepting the conclusion. Acknowledge the observable facts you agree with, explain relevant context, and use the employer’s formal process if you need to challenge the rating.
How many examples should a manager include?
Start with a specific, supportable example for each substantive point. The example should identify context, behavior or work product, impact, expectation, and next step. Add more only when they clarify the pattern or responsibility without inventing detail.
Should I use AI to write performance review comments?
AI may organize verified notes, but it should not decide the rating, invent incidents, infer attitude or motivation, strengthen or soften an assessment, or pull in information outside the review period. The manager must fact-check the final wording and remain responsible for it.
What if the expectation was never explained to me?
State that neutrally and ask the manager to define the standard now. Agree on the behavior or result expected, how progress will be recognized, and the date for the next check-in. Do not treat an unclear standard as an actionable development plan.
Is generic praise a problem too?
It can be. Ask which contribution had the biggest positive effect, what behavior to repeat, and where to apply the strength next. This turns phrases such as “great team player” into a useful, repeatable practice.
The Bottom Line
Turn every broad label into a situation, observable behavior, impact, expectation, and agreed follow-up. That gives employees a fairer chance to respond and gives managers comments people can actually use.
