How to Give an AI Agent Access to Apps and Data Without Sharing Your Main Credentials

Use the app’s official OAuth or delegated-access flow, grant only the scopes and resources the task needs, and keep passwords and API keys out of the agent’s prompts and memory. For custom integrations, have trusted code retrieve secrets at runtime from an approved secrets manager. Use a separate agent identity when a background task should not inherit a person’s access, require approval for consequential actions, log every operation, and test that revocation really stops access.

What “safe access” means

An AI agent needs an authenticated identity to read a mailbox, update a project, call an API, or perform another operation. The identity can be a user acting through delegated authorization or an application identity created for the workload. In both cases, the agent can do whatever its token, role, or connected tools allow. The security objective is therefore not simply “use OAuth.” It is to make the identity, permissions, tools, credential exposure, duration, approvals, logging, and shutdown path all explicit.

A password shared with an agent is usually the worst option. It is difficult to limit, may unlock unrelated services, can be copied into chat history or traces, and often cannot be revoked without changing the user’s password everywhere. An official authorization flow can issue a narrowly scoped grant instead, while keeping the primary password away from the agent.

Start with the app’s official authorization flow

First check whether the app supports OAuth, administrator consent, a service account, or another documented delegated-access mechanism. Use that path instead of entering a user password into an agent configuration or prompt.

  1. Open the app’s documented connection or authorization screen. Start from the app or your organization’s approved integration catalog, not an unsolicited link in a message.
  2. Inspect the consent request. Read the named scopes, workspaces, folders, projects, records, and operations. A request for “read and write all files” deserves a different decision from “read one shared folder.”
  3. Remove unnecessary permissions before approving. Some services let an administrator select resources or roles; others expose fixed bundles. If the smallest available bundle is broader than the task, treat that as a design limitation rather than accepting it automatically.
  4. Confirm who owns the grant. Record the user, team, application, or agent identity that will appear in audit logs and who is responsible for removing it.
  5. Complete the authorization in the service’s UI. The agent should receive a token or an opaque connection reference, not your password.

Microsoft’s guidance for Microsoft 365 agents describes delegated and application permissions, administrator consent, resource-scoped grants, and per-team Resource-Specific Consent. Exact labels and availability depend on the Microsoft 365 product, tenant configuration, and current service documentation, so use the permission screen shown for your own tenant.

Choose the right identity

The first architectural choice is whether the agent should act in a person’s context or as a workload with its own identity. Neither is automatically safer; each must be constrained and monitored.

Access model Use it when Controls and trade-offs
Delegated OAuth access The agent must work with the files, messages, or records that a particular user is already allowed to access. Convenient user context, but the agent may inherit broad permissions. Limit scopes and resources, identify the consenting user, and revoke the grant when the task ends or the agent is retired.
Separate agent identity or application permission A scheduled or background workload should run independently of an employee’s session, or ownership must be centralized. Clearer separation and lifecycle management. Administrators must define a narrow role, assign an owner, rotate credentials or certificates, monitor use, and revoke the identity promptly.
Direct secret in an integration A legacy or API-only service has no suitable delegated flow. Potentially long-lived and high-impact credential. Store it in a secrets manager or broker, restrict the integration’s operations, and prevent the value from entering model-visible text.
Read-only tool The task can be completed by searching, summarizing, or inspecting data. Lower impact because records cannot be changed. Check that downstream tools cannot convert a read operation into a write.
Write-capable tool The agent must create, update, send, delete, or change settings. Use explicit write scopes, narrow resources, confirmation or step-up approval, and detailed audit records. Destructive operations should not run solely on an unreviewed model decision.

Compare every option on six questions: whose identity is used; which resources and operations are allowed; whether a secret enters model-visible context; how long authorization lasts; which actions require a person’s approval; and whether revocation is testable and auditable.

Grant the minimum useful permission

Least privilege is a task-design exercise, not a checkbox. Describe the job in terms of resources and operations before selecting a role.

Define the task boundary

  • Resources: one mailbox folder, project, repository, workspace, database, or cloud account is safer than an entire tenant.
  • Operations: begin with list, search, or read. Add create or update only when the workflow requires it.
  • Data classes: exclude personal, financial, health, legal, or confidential records unless they are essential and approved for the task.
  • Time: use an expiring grant or short-lived token where the service supports it. A permanent connection for a one-day migration is unnecessary exposure.
  • Tools: enable only the functions the agent needs. A general-purpose browser, shell, or connector can bypass the narrow intent of the original integration.

Check every downstream hop

An agent often calls a tool that calls another API. Inspect the effective permission at each hop. A connector that can read a project may also have a hidden export, sharing, or administration operation. The later service must not silently widen the agent’s authority. Amazon Web Services’ agent-security guidance treats tool and resource permissions as separate authorization boundaries; apply the same review to internal connectors and third-party integrations.

Use stronger controls for high-impact actions

Require a person to approve sending external messages, deleting records, changing access, moving money, deploying code, or modifying security settings. A useful pattern is “plan, preview, approve, execute”: the agent prepares a proposed action and shows the exact target and changes; a person confirms; trusted code executes the approved operation; and the result is logged. For lower-risk updates, an allow-list of fields, destinations, or amount limits can provide a bounded alternative to a manual approval each time.

Keep passwords and API keys out of the model context

For an API-only integration, do not paste a key into a prompt, system message, chat transcript, agent memory, trace, ticket, or ordinary application log. If the model can see the credential value, it can potentially repeat, transform, or disclose it, and anyone with access to the conversation may obtain it.

Use a secret manager or credential broker

Store the secret in an approved secrets-management service. Trusted integration code should retrieve or use it at runtime after checking the requested operation and identity. The model selects an allowed connection or operation; it receives the result, not the raw credential. AWS Prescriptive Guidance recommends its Secrets Manager for external-tool credentials and describes AgentCore Identity as a broker that retrieves credentials at runtime without exposing them to the AI application.

  1. Create a secret entry with an owner, purpose, environment, and rotation policy.
  2. Give the connector’s runtime identity permission to retrieve only that entry, not every secret in the account.
  3. Validate the agent’s requested operation against an allow-list before fetching or using the secret.
  4. Call the downstream API inside trusted code. Redact authorization headers and secret fields from errors and telemetry.
  5. Return only the minimum response data needed by the agent, and prevent the connector from echoing request headers or configuration.
  6. Rotate the secret on a defined schedule and immediately after suspected exposure or staff changes.

Secure storage is not a substitute for least privilege. A secret manager protects the value at rest and during retrieval; it does not make an overpowered API role safe, nor does it replace approval, monitoring, and revocation.

Protect the account that approves access

The user or administrator who consents to an app connection is a high-value target. The Australian Cyber Security Centre recommends phishing-resistant multifactor authentication for AI accounts and approved secret-management services for API keys. A FIDO2 hardware security key can provide phishing-resistant MFA for that authorizing account.

A hardware key protects the sign-in and consent event; it does not narrow the agent’s permissions after authorization, shorten token lifetime, or revoke an existing grant. Treat it as supporting account protection, not as a replacement for scope review and lifecycle controls.

Build approval and audit into the workflow

Approval design

  • Show the exact operation, resource, destination, affected records, and material changes before confirmation.
  • Use a different person or role for approval when separation of duties matters.
  • Expire an approval if the proposed action changes after review.
  • Do not let an agent approve its own request through a second tool call.
  • Provide a safe cancellation path and make retries idempotent where possible.

Audit design

Record the agent identity, consenting user or owner, tool and API called, resource, operation, timestamp, approval decision, result, and error. Keep enough context to investigate without storing secrets or unnecessary sensitive payloads. Logs should distinguish agent activity from a human’s direct action; otherwise an incident responder cannot tell which changes were model-initiated.

Microsoft’s least-privilege guidance for AI agents emphasizes tool inventory, identity binding, lifecycle management, and step-up controls. Its security guidance dated July 16, 2026, also recommends a fast shutdown path and attention to shared secrets. Apply those controls even when the agent is internal or experimental.

Plan and test revocation before connecting

Write the shutdown procedure while the connection is being created. A consent toggle may stop new authorization without invalidating tokens that were already issued, so test the real behavior.

  1. Disable the agent or workload. Stop scheduled runs and block new tool calls.
  2. Remove the app grant. Revoke delegated consent or application permission in the service’s current account or administrator UI.
  3. Invalidate active tokens. Use the provider’s token-revocation or session-invalidation mechanism; verify that an existing token now fails.
  4. Disable or delete the agent identity. Remove role assignments, certificates, service accounts, and connector registrations that are no longer needed.
  5. Rotate exposed credentials. Replace API keys, client secrets, refresh tokens, or signing material if they may have appeared in logs, prompts, traces, or a compromised host.
  6. Remove stale permissions. Check shared folders, team grants, downstream APIs, and cached connections for residual access.
  7. Confirm in logs. Attempt a harmless read after revocation and verify that it is denied and recorded.

Microsoft specifically recommends testing revocation paths that include disabling an agent, rotating credentials, invalidating tokens, and removing stale permissions. Repeat the test after material changes to the integration, provider, or identity configuration.

A practical setup procedure

  1. Write a one-sentence purpose. For example: “Summarize unread support messages in one shared folder every morning.” Avoid vague goals such as “manage the mailbox.”
  2. List required resources and operations. In the example, the minimum may be read access to one folder; sending, deleting, and changing mailbox rules are not required.
  3. Choose delegated or application identity. Use delegated access when the result must reflect a person’s approved context. Use a separately owned application identity for an independent background workload.
  4. Connect through the official flow. Review the consent screen and record the grant owner, scopes, resources, and expiry.
  5. Disable unused tools. Remove broad browser, shell, export, sharing, and administrative functions from the agent.
  6. Add a review gate. Any proposed write, external communication, deletion, or privilege change should pause for explicit approval.
  7. Configure secret handling. If an API key is unavoidable, place it in the approved secret store and make the connector use it without returning the value to the model.
  8. Turn on logging and redaction. Capture identity, operation, target, decision, and result while filtering tokens, passwords, headers, and sensitive payloads.
  9. Run a permission test. Confirm an allowed read works, an unneeded write fails, and a cross-resource request is denied.
  10. Run the revocation test. Remove the grant, invalidate tokens, retry the harmless read, and document the observed failure.

Common failure modes and fixes

The consent screen asks for everything

Do not assume a familiar app is safe because it uses OAuth. Look for an administrator policy, resource-specific consent, a narrower role, or a separate workspace. If no narrow option exists, keep the integration disconnected or isolate the data in a dedicated account or workspace.

The agent needs a key for a legacy API

Do not place the key in the prompt as a shortcut. Use a broker or secrets manager, restrict the key to the smallest API role and source, and make the connector expose only approved operations. Set an owner and rotation date.

A read-only connection can still cause harm

Reading private data can create privacy and disclosure risk, and a downstream tool may perform writes. Review data returned to the model, restrict export and sharing paths, and verify that every connector method enforces its own authorization.

Revocation appears to work, but the agent still succeeds

Check for refresh tokens, cached sessions, service-account credentials, another connector, or a second identity. Invalidate each layer, rotate any potentially exposed secret, and repeat the denied-operation test while watching logs.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

People cannot tell agent actions from human actions

Bind calls to a distinct agent or application identity and include the consenting user or owner as a separate audit field. Avoid shared accounts that make attribution impossible.

The agent repeatedly performs an approved action

Use idempotency keys, narrow retry limits, approval expiry, and a kill switch. A human approval should authorize one clearly described operation or bounded batch, not an unlimited future series of actions.

What not to do

  • Do not give an agent your primary password when an official authorization flow is available.
  • Do not paste API keys, refresh tokens, or cookies into prompts, memory, tickets, traces, or ordinary logs.
  • Do not grant an entire tenant, drive, repository, or cloud account when one resource is sufficient.
  • Do not treat OAuth, a secrets manager, or a hardware key as a complete security design by itself.
  • Do not allow unreviewed deletion, external messaging, privilege changes, financial actions, or deployments.
  • Do not leave abandoned grants, service identities, refresh tokens, or connector registrations active.
  • Do not claim revocation works until an already-issued token or credential has been tested after shutdown.

How the approach changes by environment

Personal use

Prefer a read-only connection to a dedicated folder, calendar, or workspace. Review every requested scope, set an end date, and remove the grant when the experiment ends. Keep personal and sensitive accounts separate from an agent used for low-risk tasks.

Developer-built integration

Implement a narrow tool contract, runtime secret retrieval, redaction, approval callbacks, structured audit events, token expiry, and automated revocation tests. Treat the model as an untrusted decision-maker that may request an operation; trusted code must validate identity, resource, parameters, and policy before execution.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Team or enterprise deployment

Maintain an inventory of agents, tools, identities, owners, scopes, and downstream services. Centralize consent and lifecycle policy, require phishing-resistant MFA for administrators, review logs, and provide a rapid disable path. Microsoft Entra Agent ID is an example of an enterprise-oriented identity and governance approach for Microsoft deployments; it is not a requirement for personal agents.

Decision checklist

  • Is there an official OAuth or delegated-access flow?
  • Can the grant be limited to the exact resource and operation?
  • Should the agent act as a user or as a separately owned application?
  • Will any password, key, token, or cookie enter model-visible context?
  • Which actions require a person to approve them?
  • Are agent calls distinguishable from human activity in the audit trail?
  • Who owns the connection, and when does it expire?
  • How will active tokens be invalidated and secrets rotated?
  • Has a post-revocation denied-operation test succeeded?

Permissions, OAuth scopes, plan limits, regional availability, and revocation behavior vary by product and tenant. Always use the specific app’s current authorization screen and documentation for the final decision.
