Start with Steam’s file check, then change one variable at a time. In Steam, open Total War: SHOGUN 2’s Properties, select Installed Files, and run Verify integrity of game files. Relaunch after the check. If the game still crashes, fails to leave the launcher or splash screen, or plays audio over a black display, work through the branches below in order. They follow SEGA’s current general Steam troubleshooting guidance while clearly separating dated community suggestions from documented support steps.
There is no single confirmed cause for every Shogun 2 crash or black screen. The useful goal is to isolate whether the failure is in Steam, the launcher, the game’s files, a mod or script, Windows permissions, the graphics path, or per-user configuration.

Record exactly where the failure occurs
Before changing settings, write down the first point at which the launch sequence fails. The distinction determines which checks are most informative:

- The Total War launcher appears but the game never starts: the launcher may close, hang, or return to Steam.
- The game closes at the SEGA logo or another splash screen: the executable starts but exits before the menu.
- A campaign or battle load crashes: the main menu works, but a particular save or loading operation fails.
- The display turns black while sound continues: you can hear an intro movie, menu sounds, or other audio but cannot see the game.
Capture any exact error text and note recent changes to the game, Windows, graphics driver, display setup, or mods. A 26 August 2023 Steam community report describes seeing the SEGA logo and hearing the intro video while the output remained black; that is a useful symptom description, not evidence that every black screen has the same cause.

After each change in this guide, launch the game again and record whether the behavior changed. If you apply several fixes at once, you lose the information that identifies the variable that mattered.
1. Verify the Steam installation first
File verification is SEGA’s documented first-line troubleshooting step for Steam games. It compares the installed data with Steam’s expected files and replaces files that are missing or corrupted.
- Open Steam and select Library.
- Right-click Total War: SHOGUN 2 and choose Properties.
- Open Installed Files.
- Select Verify integrity of game files and wait for Steam to finish.
- Close the Properties window, launch the game, and test the same action that failed before.
The verification result is a diagnostic clue. If Steam downloads replacements and the crash disappears, an incomplete or damaged installation was a plausible factor. If it reports that files are valid and the symptom is unchanged, move to the next variable rather than repeatedly reinstalling the game. Reinstallation is not an automatic improvement over verification and can leave user-data problems untouched.

Temporarily disable Steam Overlay
SEGA’s current general troubleshooting guide recommends checking Steam Overlay. In the game’s Steam Properties, open General and turn off Enable the Steam Overlay while in-game for the test. Relaunch and try to reproduce the failure. If disabling it changes the result, leave it disabled while you continue diagnosing; you can re-enable it later to confirm whether the overlay is the trigger.
Test an unmodified installation
Workshop items, manually installed mods, and edits inside the program directory can prevent the game from working when a mod is outdated or incompatible. SEGA specifically warns that mod files or program-file changes can interfere with operation. Deactivate or remove mods temporarily and test the unmodified game. If you use a mod manager, disable every Shogun 2 mod there rather than assuming that an unchecked item is inactive.
Do not delete saves simply because a mod is involved. First make a backup of your saves and configuration. If the game starts without mods, re-enable them one at a time, launching after each change. The first mod that brings the symptom back is a stronger lead than a blanket conclusion that “mods” are always the cause.

Community check for User.script
A 2023 community troubleshooting thread suggests checking for a user script at %AppData%The Creative AssemblyShogun2scripts, removing mod files, and then verifying the installation again. Treat this as anecdotal advice, not an official Shogun 2 diagnosis. If you investigate it, copy the entire relevant folder to a safe backup location first. Move the suspected script out of the folder rather than permanently deleting it, then launch the game. Restore the backup if the test makes no difference or removes settings you need.

Install available Windows updates
SEGA advises checking Windows updates because missing operating-system components can affect the game client. Its official troubleshooting article, updated 5 March 2026, states: “Your operating system could be missing important modules/files as required for both the game client and your game to function correctly.” This is general Total War Steam guidance, not a finding that a particular Shogun 2 installation has a missing file.
Install the updates offered by Windows Update, restart the PC, and test Shogun 2 before making another change. If your organization controls updates, note the Windows build you are actually running when you contact support.
Update the graphics driver from the GPU vendor
Install the current driver offered by the manufacturer of your graphics processor, then restart Windows. Driver updates are a sensible check for crashes and rendering glitches, but they do not prove that the driver or GPU is the cause of an individual failure. If the problem began immediately after a driver update, record that timing; do not assume that installing a second driver will help without testing the current one first.
Make sure the game uses the intended GPU
On a laptop or a desktop with integrated and dedicated graphics, Windows may assign the game to a different adapter than you expect. SEGA recommends checking GPU power settings so the game uses the dedicated GPU where one is available. Use your Windows graphics settings or the control panel supplied with your GPU to assign the Shogun 2 executable to the high-performance adapter, apply the setting, and relaunch.
This check is especially relevant when the launcher appears but the game window is black or closes as 3D rendering begins. It is not proof of a failed graphics card: a black display with audible menus can also result from an output, mode, overlay, or configuration conflict.

4. Check permissions and isolate the Windows account
Run the game executable as administrator for a controlled test
SEGA suggests launching the game executable as administrator when permissions may block normal operation. Locate Shogun 2’s executable through Steam’s installed-files view, open its file properties, and use the Compatibility tab to select Run this program as an administrator for a test launch. Approve the Windows prompt and test once.
Administrator mode is a diagnostic step, not a universal requirement. If it changes nothing, return to the normal launch path. If it helps, the result points toward a permissions or software-interference problem that should be corrected deliberately rather than leaving every game elevated.
Try another Windows user account
SEGA also recommends testing another Windows account. A fresh account can reveal account-specific permissions, startup software, security settings, or damaged per-user data. Sign in to a separate account, install or make the game available there through Steam, and launch it without copying your old configuration first. Compare the result with your normal account.
If Shogun 2 works only in the fresh account, the hardware is less likely to be the sole explanation. Concentrate on per-user files, overlays, security software, and startup utilities in the original account. If it fails identically in both accounts, account-specific data is a less likely lead.
5. Reset backed-up preferences and cached user data
Corrupt preferences or cached data can survive a game-file verification because they are stored in the user profile rather than the Steam installation. SEGA’s guidance is to back up the Creative Assembly folder, move the game folder out of the Roaming location, and relaunch. The exact folder name and location can vary with Windows profile details, so preserve the original path and contents before moving anything.
- Close Shogun 2 and Steam.
- Back up the relevant Creative Assembly folder, including saves and configuration, to another location.
- In your Windows user profile, find the Shogun 2 folder under the Roaming data location.
- Move that game folder to the desktop or another temporary backup location; do not erase it.
- Start Steam and launch Shogun 2 so it creates a clean user-data folder.
- Test the original failure before copying anything back.
If the clean folder allows the game to start, the old preferences or cache were a plausible factor. Copy saves back selectively from the backup and test after each group of files. Do not overwrite the newly created configuration wholesale until you know which file is safe to restore. If moving the folder makes no difference, close the game and restore the backup so your personal data returns to its original location.

6. Confirm that Steam is on the public branch
SEGA recommends opting out of past beta versions when troubleshooting. In Steam, open the game’s Properties, choose Betas, and select None or Default Public Version, depending on the label shown by your client. Let Steam finish any branch change, then relaunch.
An intentionally selected old branch can have different files and compatibility behavior from the current public build. Record the branch you were using if switching back fixes the problem; that detail is useful to support.

The current Steam listing describes a legacy Windows build. It lists DirectX 9.0c, 32 GB of disk space, a 256 MB DirectX 9.0c-compatible graphics card, and minimum operating systems of Windows 7, Windows Vista, and Windows XP. Those are the store’s published requirements, not a guarantee that the game will run on every newer computer or configuration.
The same Steam notice says Steam Client support is for Windows 10 and later from 1 January 2024 and notes that Microsoft no longer supports Windows 10 or older. That client-support statement is separate from Shogun 2’s older in-game minimums. A PC can meet the game listing’s legacy requirements while still facing a Steam-client, Windows-support, driver, or compatibility issue. Conversely, a modern PC is not automatically immune to launch or rendering failures.
DirectX 9.0c in the listing identifies the API level expected by the published build; it is not a recommendation to download DirectX files from an unrelated mirror. Use Windows and Steam’s normal update mechanisms.

No symptom pattern proves a root cause by itself. This comparison keeps the variables separate and shows what evidence each result provides.

A focused path for black screens with sound
If you hear the intro or menu while the display is black, first confirm whether the game responds to keyboard input or whether Windows can switch away from the window. Do not infer a hardware failure from sound alone. Follow the reversible checks in this order:
- Verify the Steam files and relaunch.
- Disable Steam Overlay for Shogun 2.
- Remove or deactivate mods and move any backed-up
User.scriptout of%AppData%The Creative AssemblyShogun2scriptsfor a test. - Confirm that Windows assigns the game to the intended dedicated GPU, if your PC has one.
- Install available Windows and graphics-driver updates, restart, and test again.
- Move backed-up Shogun 2 preferences out of the Roaming location so the game generates clean user data.
Change only one item between launches. If the picture returns after a clean user folder, restore saves and settings gradually. If it remains black through every branch, document whether the launcher, logo, audio, and input behavior are consistent; those details are more useful than simply reporting “black screen.”
When to contact SEGA Support
If the documented checks do not resolve the failure, contact SEGA Support with a compact diagnostic record. Include:

- Any error message, copied exactly.
- Your Windows edition and version.
- CPU and GPU models.
- Graphics-driver version and installation date, if known.
- Whether Workshop or manual mods were ever used.
- Your Steam branch setting.
- Whether verification, overlay disablement, GPU selection, a fresh account, or moving backed-up preferences changed the result.
SEGA’s article is current general guidance for Total War Steam games rather than a promise of a Shogun 2-specific fix for every symptom. Reporting the branch and the result of each test lets support distinguish a reproducible game issue from a local configuration conflict. Do not send irreplaceable saves or delete user folders before making your own backup.
Checks that are not justified by the evidence
- Buying hardware: The documented recommendations are software and configuration checks. Nothing here establishes a need for a new graphics card, display, cable, or replacement part.
- Paid “PC cleaner” or repair utilities: They are not part of SEGA’s troubleshooting path and can add another variable.
- Random DirectX downloads: Use Windows Update and the game platform’s files rather than an unverified mirror.
- Repeated reinstalls without testing: A reinstall does not necessarily remove mods, scripts, saves, or per-user preferences.
- Deleting saves or configuration immediately: Back up, move, and test reversibly so a failed experiment does not become data loss.
The practical sequence is therefore: record the failure point, verify files, isolate overlays and mods, check Windows and GPU selection, test permissions and a fresh account, reset backed-up preferences, confirm the public branch, and escalate with the results. That process cannot guarantee a fix, but it turns an undifferentiated crash or black screen into evidence about which layer is failing.
