First determine whether the extra time is spent planning the scan, reading more data, or choosing a worse join plan. Then compare the same query on representative data, inspect files and statistics, and apply the maintenance operation that addresses the measured cause. Delta Lake and Apache Iceberg use different layout semantics, so a command or partitioning rule that helps one is not automatically appropriate for the other.
Start by separating planning time from scan time
“The query got slower” can describe several different events:
As an Amazon Associate I earn from qualifying purchases.
- Startup and planning: the engine spends longer listing files, reading table metadata, or constructing a plan before scan tasks begin.
- Scan and execution: the engine starts work promptly but reads more files, more bytes, or performs more expensive processing.
- Join planning: stale statistics or changed cardinalities lead to a different join order, join type, or build side.
- Environment effects: the first query on a cluster may pay initialization and cache-warming costs unrelated to the table layout.
Measure these intervals separately. A layout that reduces bytes read can still look slower if it creates a large metadata-planning burden. Conversely, a fast plan can be followed by a long scan when predicates no longer align with the physical data.
Make a fair before-and-after comparison
Before changing anything again, establish a controlled baseline. Use the same SQL text, parameter values, engine and runtime, cluster or warehouse size, permissions, and representative date range on both versions of the table. Record multiple runs rather than relying on one execution.

Record cold and warm behavior independently
Run at least one cold comparison and one warm comparison. Databricks notes that a cluster’s first queries are slower while services initialize and caches warm; comparing only the first run can incorrectly blame the table layout. Keep the cold result to understand user-facing startup behavior, but use warm results to compare steady-state execution. Record the median and the range of repeated runs, and note whether the data cache, metadata cache, or result cache was enabled.
Keep the workload representative
A layout can improve a selective dashboard query while harming a full-table aggregation. Include the filters, joins, projections, and data-volume range that matter to your users. If the table grew substantially between tests, hold the input snapshot or time window constant; otherwise you are measuring data growth as well as layout.
Find the point at which the slowdown appears
Use the query UI or execution log to capture the time from submission until scan work begins, then the time from the first scan task to completion. Inspect the physical plan, files considered, files read, bytes read, partition or clustering filters, and table statistics.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Symptoms of a planning or metadata bottleneck
- Long delay before any scan tasks start.
- A large increase in file or manifest counts even though the query reads relatively few bytes.
- Planning time rises with table history or file count, while the actual scan remains similar.
- Repeated warm queries show the same delay, ruling out one-time cluster startup.
The LHBench study measured startup and execution separately and found metadata processing could become a bottleneck at high file counts in its tested workload. Its result is a diagnostic clue, not a universal threshold: metadata behavior depends on the engine, catalog, object store, and table format.
Symptoms of a scan or pruning problem
- The query considers or reads many more files than before.
- Bytes scanned increase for the same predicates.
- Min/max statistics no longer exclude files that do not contain matching values.
- Data is distributed unevenly, leaving a few large tasks running after most tasks finish.
Symptoms of a changed join plan
- The scan volume is similar, but join stages take longer.
- The physical plan changed from a broadcast or hash join to a shuffle-heavy plan.
- Join order or the selected build side changed after the layout operation.
Refreshing relevant optimizer statistics and comparing the old and new plans is the appropriate test for this class of regression.

Inspect what the layout operation actually produced
Do not infer physical organization from a DDL statement alone. Compare the resulting files and metadata with the previous snapshot.
File count and file-size distribution
Count active data files and examine their size distribution, not just the average. A table may have a reasonable average while containing thousands of tiny files and a few oversized files. Small files increase listing, planning, and task-launch overhead. Very large files can reduce useful parallelism or make a skewed task dominate wall-clock time. There is no universal ideal file size; the right range depends on engine behavior, object-store throughput, compression, row width, and query concurrency.
Partition and clustering distribution
Check how many files and bytes belong to each partition or clustering range. Look for empty or nearly empty partitions, hot values that concentrate data, and ranges that are too broad for the predicates users actually issue.
Statistics and data skipping
For each important predicate column, verify that file-level statistics exist and are useful. Delta Lake data skipping uses per-column minimum and maximum values collected at write time. It can exclude a file only when the values in that file prove that the predicate cannot match. If values are interleaved across every file, min/max ranges overlap and skipping is weak even when statistics are present. A physical rewrite that groups similar predicate values can therefore matter more than the nominal partition key.
Delta Lake: distinguish compaction, clustering, and statistics
Delta operations that sound similar change different parts of the physical layout. Read the Delta Lake optimization documentation for the exact behavior supported by your release.

What OPTIMIZE bin-packing changes
Delta’s bin-packing compaction coalesces small files into fewer, more evenly sized files. The operation is idempotent: running it again does not continually rewrite already balanced files. It balances by on-disk file size, not by row count, so compressed row groups and variable-width data can still produce different work per task.
Recommended Free Tools
Compaction changes physical organization but not logical results. Delta states: “OPTIMIZE makes no data related changes to the table, so a read before and after an OPTIMIZE has the same results.” The command reports statistics for files removed and added, which lets you verify whether it performed meaningful work.
Compaction is a sensible response to a small-file problem, but it is not a general speed switch. Fewer files can reduce metadata overhead while also reducing task parallelism for a full scan. Measure planning time, files scanned, bytes read, task balance, and end-to-end latency after compaction.
Why changing liquid-clustering keys may not help old data
With Delta liquid clustering, changing the clustering keys affects future writes and future OPTIMIZE operations; it does not automatically reorganize existing files. A table can therefore advertise the new keys while its historical data remains laid out according to the old scheme. Queries dominated by that historical range may show no improvement or may become slower if the new writes create additional file groups.
Delta documentation says liquid clustering is available in open-source Delta Lake 3.1.0 and later. Databricks documentation describes current general availability for Delta tables with Databricks Runtime 15.4 LTS and later. Those are different compatibility statements: verify both your table protocol and the runtime before enabling or changing clustering.

When OPTIMIZE FULL is appropriate
Where supported, OPTIMIZE FULL forces reclustering of existing data after clustering is enabled or keys are changed. Delta documents this capability for Delta Lake 3.3 and later. It can rewrite a large unclustered table and may run for hours, so estimate storage, compute, concurrency impact, and maintenance-window length before starting. Confirm that the engine actually supports the syntax and semantics in your deployment; do not use a command copied from a different runtime.
Refresh statistics when the plan changed
Databricks says ANALYZE TABLE statistics inform join type, hash-join build side, and join order. If the slowdown is in a join stage rather than the scan, refresh the relevant statistics using the syntax supported by your SQL engine, then compare the resulting plan. Statistics refresh cannot repair poor clustering or a small-file explosion; it addresses the optimizer’s information about the data.
Revisit partitioning and clustering keys using real filters
Choose keys from the predicates and join patterns in production, not from a column’s popularity in a schema. A timestamp key may help time-window queries but leave customer or tenant lookups scanning broad ranges. A high-cardinality identifier may create many tiny groups and expensive metadata. Examine query logs to see which columns are selective together and whether those combinations are stable.
Recognize over-partitioning
Over-partitioning creates many partitions with little data. It increases metadata and can produce small files, especially when writes arrive in many independent values. Databricks guidance recommends avoiding partitioning tables below 1 TB and partitioning only when each partition is expected to contain at least 1 GB. These are Databricks-specific heuristics, not laws for every lakehouse engine or workload; use them as a review trigger, then validate on your own data.
Account for write and maintenance cost
A key that makes one report fast can increase the number of files generated by every write and lengthen compaction. Include ingestion latency, rewrite duration, object-store requests, and concurrent-reader impact in the decision. If the table receives frequent updates, a layout that requires a full historical rewrite after every key change is operationally expensive.
Best Value
Apache Iceberg uses different partition semantics
Iceberg’s partitioning model is hidden from readers: the table tracks source-column-to-transform relationships in metadata, and queries can use the source columns without adding a manually maintained partition column to every filter. Partition layouts can evolve while preserving that relationship.
Do not copy Hive-style advice that says a reader must filter on a physical partition column. Whether pruning occurs depends on the Iceberg engine, catalog, table metadata, and the transforms used. Inspect the plan and manifest statistics in the engine you run, and verify that the query predicates can be transformed into the table’s partition and file-level constraints.
Iceberg and Delta also differ in maintenance commands, metadata structures, and runtime support. A Delta OPTIMIZE or liquid-clustering procedure is not an Iceberg procedure. Use the maintenance operation documented for your Iceberg engine, and test the result on the same query rather than assuming equivalent behavior.
A repair workflow you can run safely
- Freeze the comparison. Select one representative query, fixed parameters, a fixed table snapshot or time range, and identical compute. Save cold and warm timings.
- Capture the plan. Save the physical plan, scan start time, files considered, files read, bytes read, partition or clustering predicates, and join stages.
- Classify the bottleneck. Label it as startup/metadata, scan/pruning, task skew or parallelism, join planning, or external resource contention.
- Inspect the physical table. Measure active file count, size distribution, partition or clustering distribution, and the presence and usefulness of statistics.
- Check rewrite coverage. Determine whether the layout change rewrote historical files or only affects new writes and future maintenance.
- Apply one targeted change. Compact small files, refresh statistics, recluster the affected range, or redesign an over-partitioned key. Do not combine several changes if you need to identify the cause.
- Re-run the exact workload. Repeat cold and warm tests, then compare planning time, scan volume, files read, task balance, join plan, and total latency.
- Keep or roll back based on evidence. If the targeted metric did not improve or another important workload regressed, restore the prior layout or stop further rewrites and reassess the key choice.
Use the symptom to choose the next action
| Observed result | Likely cause | Next test or action |
|---|---|---|
| Planning delay rises; scan bytes are unchanged | File or metadata growth | Inspect file count and manifests; compact small files and measure planning again. |
| Files read and bytes scanned rise for the same filter | Weak data skipping or misaligned keys | Check min/max overlap and redesign clustering or partitioning around real predicates. |
| Historical queries do not improve after changing Delta liquid keys | Existing files were not reclustered | Verify rewrite coverage; use a supported full recluster only after estimating its cost. |
| Join stage slows while scans are similar | Stale or incomplete optimizer statistics | Refresh statistics and compare join order, join type, and build side. |
| Full scans slow after compaction | Reduced task parallelism or larger per-task work | Compare task duration distribution and concurrency; do not assume fewer files is always better. |
| Only the first run is slow | Cluster initialization or cold caches | Separate cold and warm baselines before changing the table. |
Understand the evidence and its limits
LHBench’s 2023 CIDR study provides useful context but not a universal format ranking. In its experiment—Apache Spark on AWS EMR 6.9.0, Amazon S3, Delta Lake 2.2.0, Apache Hudi 0.12.0, and Apache Iceberg 1.1.0—Delta’s distributed metadata planning was 7–12 times faster than Iceberg’s single-node planning for selective queries over 200,000 files. The authors used warm starts and the median of three runs. Different runtimes, catalogs, file counts, workloads, and cache states can produce different results.
The same study reported slower reads for Iceberg merge-on-read after merges because queries had to reconcile incremental files with larger columnar files. Treat that as a trade-off observed in that experiment, not evidence that every Iceberg merge or every table-layout change causes a read regression.
Common mistakes that prolong the slowdown
- Comparing one first run with one later run: startup and cache effects overwhelm the layout signal.
- Assuming a DDL change rewrote data: Delta liquid-key changes do not reorganize existing files by themselves.
- Optimizing only average file size: a long tail of tiny files or a few oversized files can still dominate performance.
- Using partition count as a proxy for pruning quality: partitions can be numerous yet poorly aligned with predicates.
- Refreshing statistics and stopping there: a better plan cannot make physically scattered data prune.
- Copying commands across formats or runtimes: Delta and Iceberg maintenance semantics are not interchangeable.
- Assuming compaction always helps: fewer files may reduce metadata work while limiting parallel scan tasks.
- Rewriting the whole table before measuring: a multi-hour operation can add cost without addressing the actual bottleneck.
How to document a successful fix
Keep a short record for each layout change: table snapshot or date range, query and parameters, runtime, compute configuration, cold and warm timings, planning time, files considered and read, bytes scanned, task-size distribution, join plan, maintenance command, and the scope of data rewritten. This makes regressions reproducible and prevents a later operator from mistaking a metadata-only change for a completed recluster.
For production rollout, test at least one selective query, one join-heavy query, and one broad aggregation. A layout is successful only when it meets the latency and cost objectives of the workload that motivated the change without creating unacceptable write or maintenance overhead.
