Fix Total War: SHOGUN 2 in a controlled sequence: verify the Steam installation, remove every mod, update Windows and graphics drivers, disable overlay and security conflicts, test prerequisites and permissions, try compatibility mode, then reset the game’s user preferences without deleting saves. Change one variable at a time and record whether the failure happens before the launcher, after pressing Play, at the splash screen, during loading, or inside a campaign.
SEGA’s current guidance does not identify one universal cause or guaranteed black-screen fix for SHOGUN 2. The game is treated as a legacy title, so the same symptom can come from damaged files, old mod content, per-user cache data, graphics configuration, Steam interference, security software, or Windows compatibility. The sequence below separates those possibilities while keeping each change reversible.

First, identify exactly where SHOGUN 2 fails
Before changing settings, launch the game once and note the last visible stage. “It crashes” is not specific enough to choose a useful test. Use the closest description:

Write down your Windows edition and version, graphics card and driver version, whether the computer uses integrated and dedicated graphics, the mod status, and any error text. This record prevents you from repeating the same test and gives SEGA or Steam support something reproducible if the sequence does not solve the problem.

1. Verify the Steam installation
Steam’s file check is the safest first repair because it tests the installed game content without touching your personal saves. SEGA lists it as the first step in both its current Steam troubleshooting guidance, updated 5 March 2026, and its legacy-title guidance, updated 17 February 2026.
- Open Steam and select Library.
- Right-click Total War: SHOGUN 2 and choose Properties.
- Open Installed Files.
- Select Verify integrity of game files.
- Wait for Steam to finish before launching the game again.
Steam may reacquire or replace files. Let the process complete even if the progress appears to pause. Do not add mods or change graphics settings until you have tested the verified installation once.
If the game starts after verification, the installation was the variable that changed. If the same failure returns immediately, continue to the mod test rather than repeatedly running verification; verification cannot diagnose a corrupt preferences folder or a conflicting overlay.
2. Test with no mods or custom files
A clean, unmodified launch separates the base game from third-party content. Unsubscribe from or disable all Steam Workshop mods for the test, then restart Steam and try SHOGUN 2 again.
For older Total War titles, SEGA warns that unsubscribing from Workshop items may not remove files installed manually in the game directory. If you have used a mod manager, copied files into the installation folder, installed a graphics tweak, or followed a mod’s manual instructions, inspect the game folder and remove those additions according to the mod author’s removal instructions.

- Unsubscribe from every Workshop item used by SHOGUN 2, or disable them in the relevant launcher if that option is shown.
- Open Steam’s Properties > Installed Files > Browse to view the game folder.
- Look for manually added mod files or folders documented by the mod’s installation instructions.
- Move or remove only those additions; do not delete the entire installation folder.
- Keep a written list of what you changed so you can restore items selectively after the clean test.
If the unmodified game launches, re-enable mods one at a time, launching between each change. The first failure identifies the mod or combination that needs updating or removal. If a clean installation still fails, mods are not the leading explanation and you can restore them after completing the remaining tests.
3. Update Windows and the graphics environment
Install available Windows updates and current drivers for your graphics hardware before making more invasive changes. SEGA identifies outdated or incompatible Windows and graphics components as possible contributors, not as a confirmed cause for every SHOGUN 2 crash or black screen.

Open Settings > Windows Update, install available updates, and restart when Windows requests it. Test the game after the restart, before changing another setting.
Install the correct graphics driver
Use the support page for your GPU manufacturer to obtain the current driver for your exact card and Windows version. If the problem began immediately after a driver update, note that timing; a clean driver reinstall or a rollback may be appropriate through the manufacturer’s installer, but do not change several driver packages at once.
Make sure SHOGUN 2 uses the intended GPU
Laptops and some desktops expose both integrated and dedicated graphics. A power-saving or “eco” profile can start an older game on the wrong adapter or with an unsuitable performance policy.

- Open Settings > System > Display > Graphics.
- Add the SHOGUN 2 executable if it is not listed.
- Open its Options and select the intended High performance GPU, if your system offers that choice.
- Apply the setting, close any running Steam or game process, and test again.
GPU selection is a diagnostic test, not proof that the original adapter was defective. If it changes nothing, leave the setting at the configuration that suits your system and continue.
4. Isolate Steam Overlay and security software
Disable Steam Overlay for SHOGUN 2
- In Steam Library, right-click Total War: SHOGUN 2 and select Properties.
- In General, turn off Enable the Steam Overlay while in-game.
- Close the properties window and launch the game.
An overlay can affect the transition from the launcher to a rendered game window. If the black screen disappears, keep the overlay disabled while playing or re-enable it later to confirm that the result is repeatable.
Test antivirus and firewall interference safely
Security software can block a launcher, executable, or runtime component. If you need to test this possibility, briefly pause the relevant protection only for the controlled launch test, disconnect from unsafe networks if appropriate, and restore protection immediately afterward. Never leave antivirus or firewall protection disabled as a permanent “fix.”
If the game works only during that short test, add Steam and the SHOGUN 2 executable to the security product’s exclusions instead of disabling protection globally. Use the product’s documented exclusion process and remove the exclusion if it does not make the result repeatable.
5. Check Visual C++ components, permissions, and the Windows account
Repair or install the Visual C++ components supplied with Steam
SEGA points to the redistributables in Steam’s shared folder when required runtime components are missing. In File Explorer, open your Steam library’s steamappscommon_CommonRedistvcredist folder and inspect the available Visual C++ installers. Run the installer that matches the component and architecture indicated by the package, choosing repair when that option is offered. Restart Windows and retest.

Do not repeatedly install unrelated runtime packages without an error or other indication that a component is missing. A Visual C++ repair will not correct a mod conflict or corrupt SHOGUN 2 preferences.
Try an administrator launch as a diagnostic
Use Steam’s Properties > Installed Files > Browse path to locate the game executable. Right-click it, open Properties > Compatibility, and select Run this program as an administrator for a single test. If that changes the result, the behavior points to a permissions or access conflict; it does not prove that running every game permanently as administrator is necessary.
Test another administrator account
SEGA also recommends trying another Windows account with administrator rights as a software-conflict diagnostic. Create or use a separate account, sign in, install or open Steam as required, and launch SHOGUN 2 without importing third-party tweaks. A successful launch on the second account points toward per-user settings, permissions, or background software in the original account.

SEGA states that older titles may not be fully compatible with current operating systems and recommends testing different compatibility options. Its legacy guidance does not name one universally correct Windows version for SHOGUN 2, so treat compatibility mode as an experiment rather than a guaranteed black-screen solution.

- In Steam, open the game’s Properties > Installed Files > Browse.
- Locate the SHOGUN 2 executable used by the installation.
- Right-click it and choose Properties.
- Open the Compatibility tab.
- Enable Run this program in compatibility mode for and select an older Windows option.
- Apply the setting and launch through Steam.
Test one compatibility option at a time. If it makes the game launch, record the exact option and whether it fixes the launcher, the splash screen, or only a later crash. If it makes the behavior worse, clear the option before trying another. Do not combine compatibility mode with several undocumented launch flags; you need to know which change mattered.
7. Reset SHOGUN 2 preferences and cache without losing saves
Damaged per-user preferences or cached data can survive a Steam file verification because they are stored outside the installation directory. SEGA advises backing up and moving the game’s folder from C:UsersYOURUSERNAMEAppDataRoamingThe Creative Assembly as a reversible test.
- Close SHOGUN 2 and exit Steam completely, including its notification-area process.
- In File Explorer, enable hidden items if
AppDatais not visible. - Open
C:UsersYOURUSERNAMEAppDataRoamingThe Creative Assembly. - Create a backup folder somewhere safe and copy the SHOGUN 2 folder into it. Keep the original backup until the game and saves are confirmed.
- Move the live SHOGUN 2 folder out of the Creative Assembly directory, rather than permanently deleting it.
- Start the game. It should create fresh default preferences and cache data if it reaches that stage.
A successful launch after the move identifies the old per-user data as the likely trigger. Close the game, then copy the save folder back from your backup into the newly created SHOGUN 2 folder. Restore other settings selectively; bringing back every old file at once can reintroduce the damaged configuration.
If the game still fails with a freshly created folder, restore your backup and continue with the remaining escalation steps. Do not delete the backup before verifying that your saves are present and load correctly.

What not to assume
- A black screen does not by itself prove that the graphics card is failing. The official guidance treats GPU selection and driver state as possible factors, not a diagnosis.
- Unsubscribing from Workshop items does not guarantee that manually installed files are gone from an older Total War installation.
- Steam verification does not reset files in your user profile under
AppDataRoamingThe Creative Assembly. - Compatibility mode has no single SEGA-prescribed setting that is guaranteed to fix every SHOGUN 2 system.
- Repeatedly reinstalling the game is not a substitute for testing preferences, mods, overlays, security software, and account permissions separately.
When to contact SEGA or Steam support
If SHOGUN 2 still crashes, refuses to launch, or displays a black screen after the controlled tests, use SEGA’s SHOGUN 2 support section or Steam’s technical-support page. Include:
- The exact failure stage: before the launcher, after pressing Play, at the splash screen, during loading, or in a campaign or battle.
- Your Windows version and whether it is Windows 10 or Windows 11.
- The GPU model, driver version, and whether the system has integrated and dedicated graphics.
- Whether Workshop and manually installed mods were removed for the test.
- Which of the steps above changed the behavior, including the exact compatibility option if used.
- Any displayed error text, crash message, or Steam status change.
SEGA’s current material covers general Steam and legacy-title troubleshooting; it does not establish one SHOGUN 2-specific cause or a guaranteed fix for every black-screen case. A precise failure description and a list of completed tests give support a reproducible starting point instead of another round of generic reinstalls.
