First find out whether the playlist itself is drifting or YouTube playback is simply delayed. Compare a local recording of FFmpeg’s output with YouTube’s Live Control Room preview, then trace when the problem begins: at a particular transition, progressively across the playlist, or only for viewers. For concat playlists, inaccurate file durations and incompatible streams are common causes to check; -re paces playback but does not repair bad timestamps.

Identify what “out of sync” means

“Drift” can describe different problems, and each points to a different part of the chain. Note the first time the symptom appears and whether it repeats at the same file or loop boundary.

  • Items start late, early, or progressively later: investigate playlist durations and timestamp placement.
  • A jump, gap, or audio/video mismatch occurs at a transition: inspect the adjoining files’ stream layouts, durations, and timestamps.
  • Audio gradually separates from picture within a file: compare the source and local output timing before changing YouTube ingest settings.
  • The local output is synchronized but viewers see it late: distinguish viewer-facing stream latency from a playlist clock problem.

YouTube defines stream latency as the delay from capture to viewer. Delay by itself does not establish that FFmpeg’s playlist schedule is drifting.

Check the playlist and files first

Inspect every input

Use ffprobe or another media-inspection method to compare each playlist item. Record its stream count and types, codecs, time bases, frame rates, audio sample rate, start timestamps, and reported duration. Compare reported durations with the actual media, especially around the transition where the problem starts.

The FFmpeg concat demuxer reads files sequentially as if their packets had been muxed together. It adjusts timestamps globally: the first file begins at zero and each following file is placed using the preceding file’s duration. If a stored or computed duration is wrong, the next item can start at the wrong timestamp and artifacts can result. The concat demuxer requires the inputs to have the same streams, codecs, and time base. See the FFmpeg documentation.

Correct duration only when you know the actual value

FFmpeg’s concat demuxer supports a duration directive to override a file’s stored duration. Use it only when you have established the correct duration from the media; guessing may replace one timing error with another. If items have incompatible streams or timing characteristics, prepare them to a consistent layout and timing format before concatenation. There is no universal conversion command that is safe for every mix of source files.

Keep pacing separate from timestamp repair

FFmpeg documents -re as reading input at its native frame rate, equivalent to -readrate 1. It can pace prerecorded input for real-time output, but it does not correct inaccurate duration metadata or source timestamps. -copyts preserves input timestamps rather than sanitizing them; -start_at_zero, when used with -copyts, shifts timestamps. Their effects depend on the command and output processing, so do not add timestamp flags blindly. Consult the FFmpeg documentation in the context of your FFmpeg version and command.

Use a local recording to locate the fault

  1. Capture a representative output sample. Include the transition where the issue occurs; if the problem builds over time, capture enough of the playlist to see that progression.
  2. Compare the sample with the source files. Check whether the mismatch or gap is already present before the stream reaches YouTube.
  3. If the local output is wrong, focus on source metadata, stream compatibility, concat durations, and timestamp handling. Validate the corrected local output before changing ingest settings.
  4. If the local output is synchronized, inspect YouTube stream-health messages, the encoder’s output, CPU load, and the outbound connection.

YouTube’s troubleshooting guidance recommends checking the stream directly in the encoder, reviewing dashboard errors and CPU load, inspecting the local archive, and testing outbound internet quality. See Troubleshoot your YouTube live stream.

Check YouTube’s ingest settings

These settings help identify compatibility or stream-health problems; they do not, on their own, diagnose a playlist’s timestamp drift. For RTMP/RTMPS ingest, YouTube lists H.264, H.265/HEVC, and AV1 video, AAC or MP3 audio, and constant bitrate (CBR). Its encoder guidance recommends a 2-second keyframe interval and says not to exceed 4 seconds. The specific recommended bitrate depends on codec, resolution, and frame rate, so choose the matching value in YouTube’s current guidance rather than applying a one-size-fits-all bitrate.

YouTube’s live error guidance says keyframes should be sent every 2 seconds when correcting a reported keyframe issue, that intervals above 4 seconds can cause buffering, and that closed GOP is required for optimal transcoding. Check the setting that corresponds to the reported error instead of treating keyframes as a general fix for every timing symptom. See Choose live encoder settings, bitrates, and resolutions and Live streaming error messages.

Check bandwidth and monitor the stream

YouTube recommends upload bandwidth headroom of 20% beyond the total stream bitrate and continuous monitoring of audio and video quality. This is a platform recommendation, not proof that network bandwidth caused schedule drift. If local output is clean but the stream has health warnings or unstable delivery, test the outbound connection and leave the recommended headroom. YouTube also advises testing before going live, using audio and movement similar to the planned stream, and monitoring stream health and messages. See Streaming tips and Choose live encoder settings, bitrates, and resolutions.

Common symptoms and what to check

Symptom First checks
The next item starts late or early Compare the preceding file’s reported and actual duration; check the concat list and any applicable duration directive.
A gap or jump appears at one transition Compare both files’ stream count and types, codecs, time bases, and timestamps. Confirm they meet concat demuxer compatibility requirements.
Timing error grows across successive items Check duration accuracy for each file and whether the local output already shows the accumulation.
Audio and picture separate in the local sample Compare source and output timing, stream characteristics, and timestamp handling; do not assume ingest bitrate or keyframes are the cause.
Local output is clean, but YouTube playback is delayed or unstable Review stream-health messages, encoder output and CPU load, local archive, and outbound internet quality. Treat viewer latency separately from playlist timing.

Or let it run in the cloud

If your goal is to keep prerecorded videos running on a YouTube channel 24/7, StreamNeo is a cloud option: upload a recording or build a playlist, add your YouTube stream key once, and go live. It loops uploaded videos from the cloud, so your computer and home connection do not have to stay on. The DIY checks above are still useful for diagnosing an existing FFmpeg setup.

  • Nothing has to stay on at home; StreamNeo automatically recovers if YouTube drops the stream.
  • Every slot streams the uploaded quality, up to 4K 60fps, at one flat price per slot, with no re-encode or quality tiers.
  • The first day is free with no card required, once per account.
  • Monthly: $9.99 per month.
