A 504 from NGINX means the proxy did not complete its exchange with an upstream server before the applicable timeout expired. The useful question is not simply “How do I increase the timeout?” but which phase failed: connecting to the upstream, waiting for its response headers, or waiting too long between response reads. Start with the NGINX error log and upstream timing fields, then test the backend directly from the NGINX host. Those steps usually distinguish a network or listener problem from an overloaded application or an intentionally slow response.
Antihost offers Linux VPS plans with full root access, unlimited traffic on a 1 Gbps port and a 14-day free trial.
Only change a timeout after you know the upstream is healthy and the delay is expected. NGINX’s proxy_read_timeout defaults to 60 seconds and applies to the idle interval between successive reads, not to the total size or duration of a response. A larger value cannot make an unreachable backend respond.

What a 504 means in an NGINX proxy
NGINX is acting as a gateway between the client and an upstream application server. A 504 Gateway Timeout is generated when NGINX cannot complete that upstream communication within the relevant timeout window. The status alone does not identify the fault. You must determine whether the failure occurred while opening the connection, while waiting for the first response headers, or after a response had started.
These phases map to different evidence and different remedies:

| Failure phase | Timing signal | Typical causes | First action |
|---|---|---|---|
| Connection establishment | upstream_connect_time is high, incomplete, or absent |
DNS resolution, routing, firewall rules, a closed port, a missing listener, or exhausted backend capacity | Connect to the configured host and port from the NGINX machine and inspect network and listener health |
| Waiting for response headers | Connection completes, but upstream_header_time grows until the timeout |
Application startup, exhausted workers, a lock, a slow database call, or another dependency delaying request handling | Trace the request in application and database metrics; do not mask the delay with a larger proxy timeout |
| Waiting between body reads | A response begins, then upstream_response_time stops advancing during a long gap |
An idle upstream, stalled downstream dependency, or a streaming response that emits data infrequently | Decide whether the idle period is expected; adjust the read interval only when the backend is healthy |
NGINX documents connection, read, and send timeouts separately. A 504 generally points to the read or connection side, but a complete diagnosis checks every hop between the client and the application.
1. Record the exact failed request
Before changing configuration, capture one failing transaction in enough detail to find it in every system. Record:
- The timestamp, including timezone
- The request host and complete URI
- The HTTP method
- The returned status and response size, if available
- The request or correlation ID sent by the client or generated by NGINX
- Whether the failure occurs on every attempt or only intermittently
- The client, route, and upstream selected when multiple backends exist
Keep a successful request to the same endpoint for comparison. A failure that appears only for one method, payload, tenant, or backend often indicates an application path rather than a general NGINX outage.
2. Read the NGINX error log first
The error log is the fastest place to identify what NGINX was waiting for. NGINX’s logging guidance notes that the path depends on how it was installed; a common package location is /var/log/nginx/error.log. Check the active configuration if your installation writes elsewhere.
Follow the log while reproducing the request, filtering by the timestamp or request ID you recorded:
sudo tail -F /var/log/nginx/error.log
Timeout messages usually include the upstream address and the operation that exceeded its limit. Preserve the complete line rather than copying only the status code. Text indicating a connection failure, a timeout while reading response headers, and a timeout while reading an upstream response describe different phases and should lead to different investigations.

Also inspect the error log around the event for DNS failures, connection refusals, upstream resets, worker warnings, or file-descriptor and resource errors. A 504 can be the visible result of an earlier failure in the chain.
3. Add upstream timing to the access log
Access logs show what the client saw; upstream timing shows where the time was spent. Add the following variables to the relevant log_format:
$upstream_connect_time: time spent connecting to the upstream$upstream_header_time: time until the first response-header byte arrives$upstream_response_time: time until the last response-body byte arrives$request_time: total time NGINX spends processing the request
One practical format is:
log_format timed '$remote_addr - $host [$time_local] "$request" $status '
'request_time=$request_time '
'upstream_connect_time=$upstream_connect_time '
'upstream_header_time=$upstream_header_time '
'upstream_response_time=$upstream_response_time '
'request_id=$request_id';
Apply that format to the access log for the affected server, validate the configuration, and reload NGINX using your normal change procedure:
sudo nginx -t
sudo nginx -s reload
Then reproduce the same request and read the resulting line. A connect time that consumes most of the request points away from application code and toward reachability or capacity. A short connect time followed by a long header time means the application accepted the connection but did not produce headers promptly. If headers arrive quickly and the response time is much longer, inspect body-read gaps, streaming behavior, and downstream work.
Recommended Free Tools
For retries or multiple upstreams, NGINX can record more than one upstream timing value. Keep the ordering and request ID so you can associate each attempt with the upstream error-log entries.
4. Locate the failing phase
When connection establishment is slow or fails
A high or missing upstream_connect_time means NGINX could not promptly establish a socket to the configured upstream. Check name resolution from the NGINX host, the route to the address, firewall and security-group rules, and whether the configured port is listening. Confirm that the upstream process has not run out of connection slots or file descriptors.

Test the address and port directly from the same machine that runs NGINX. A test from a developer laptop can succeed while the proxy host is blocked by a different network policy. If the upstream uses a hostname, resolve it from the NGINX host and verify that the returned address is the one you expect. In a pool, test each selected address; one unhealthy member can create intermittent 504s.
When the connection succeeds but headers are late
A completed connection with a long upstream_header_time means the backend received the request but did not begin its response in time. Investigate application worker utilization, queue depth, lock contention, startup or cold-path work, and database or API calls made before headers are generated. Correlate the request ID with application logs and database timing.
Increasing a read timeout in this situation may prevent a 504 for a small number of slow requests, but it also keeps proxy and application workers occupied longer. If traffic is steady, that extra occupancy can create a queue that makes every request slower. Treat the timeout as a deliberate capacity decision, not as a performance fix.
When a response starts and then pauses
If headers and some body bytes arrive, but the upstream becomes silent, compare the gap between reads with the configured read timeout. This pattern is common with streaming or long-poll responses that intentionally emit data infrequently, but it can also indicate a stalled application or dependency.
Determine whether the endpoint promises periodic heartbeats. If it does, a pause longer than the proxy’s read interval is a protocol or implementation problem. If silence is expected and the upstream is otherwise healthy, align the read interval across every proxy and client in the path.
5. Test the upstream directly from the NGINX host
A direct request separates NGINX routing and timeout behavior from backend processing. Use curl or an equivalent client on the NGINX machine and target the exact upstream host and port configured for the location. Preserve the original method, headers, authentication context, and body; otherwise you may test a faster, simpler code path.

curl -v --connect-timeout 10
-H 'Host: app.example.internal'
-H 'Authorization: Bearer TOKEN_VALUE'
'http://backend.internal:8080/api/report'
For a non-GET request, include the same method and payload used by the failing client:
curl -v --connect-timeout 10 -X POST
-H 'Host: app.example.internal'
-H 'Content-Type: application/json'
--data-binary '{"range":"monthly"}'
'http://backend.internal:8080/api/report'
Compare connection, time-to-first-byte, and total timing with the proxied request. If the direct request is also slow, focus on the application and its dependencies. If it is fast directly but slow through NGINX, inspect name resolution, upstream selection, proxy headers, buffering, connection reuse, and network policy on the proxy path.
Do not copy production credentials into shell history. Use the same authentication context only through your approved secret-handling method, and remove sensitive headers from captured logs.
6. Audit every timeout in the request path
NGINX Gateway Fabric and the NGINX proxy model describe independent connect, read, and send timeouts. The read and send settings are intervals between operations, not a maximum for the entire transfer. A request can therefore outlive one value if data continues to arrive within each interval, while an otherwise healthy stream can fail when it pauses longer than the interval.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Build a timeout map that includes:
- NGINX’s upstream connect, read, and send settings
- Any load balancer or ingress timeout before NGINX
- The application server’s request, worker, and idle limits
- Database and external API client timeouts used by the application
- The client, SDK, or browser’s own deadline
The smallest deadline usually determines what the user experiences. A backend configured to finish in 90 seconds cannot help a load balancer that closes the connection at 60 seconds. Conversely, allowing NGINX to wait longer than the application’s own deadline only produces a delayed error.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.7. Understand what proxy_read_timeout changes
The official NGINX directive reference states: “The timeout is set only between two successive read operations, not for the transmission of the whole response.” Its documented default is 60 seconds. This is an idle-gap limit: after NGINX reads bytes from the upstream, another read must complete before the interval expires.
Best Value
Increase it only when all of the following are true:
- The upstream is reachable and consistently healthy
- The endpoint is intentionally silent for longer than 60 seconds or the currently configured interval
- The client and every intermediary permit the longer operation
- The expected concurrency will not exhaust workers, sockets, memory, or connection pools
Set the value at the narrowest location that needs it rather than globally:
Free tools Windows power users keep installed
One-click scans. No signup required.
location /reports/ {
proxy_pass http://report_backend;
proxy_read_timeout 120s;
}
Validate and reload, then observe the result. A larger value is the wrong fix for connection refusals, DNS errors, a dead listener, an application queue, or a database lock. Those conditions require remediation at their source.
8. Check send and connect settings as well
A request can fail before the read phase. The connect timeout governs how long NGINX attempts to establish the upstream connection. The send timeout governs idle intervals while NGINX sends the request to the upstream. Large request bodies, a slow upstream receiver, or a saturated backend can expose send-side limits.
Review the effective settings in the exact server and location handling the request. Inherited directives and included files often mean the value you remember is not the value in force. Keep connect, send, and read values consistent with the application’s documented behavior and with upstream load balancers.
9. Escalate briefly with debug logging
Use debug logging only when normal error and timing logs cannot identify the phase. First confirm that the running binary includes debug support:
nginx -V 2>&1 | tr ' ' 'n' | grep -- --with-debug
Set an appropriately scoped error_log at debug level for the affected server or location, reproduce the request once or a small number of times, and collect the relevant lines. The NGINX logging guide warns that debug logging can slow operation and consume disk rapidly. Monitor disk usage, avoid enabling it for the whole fleet, and revert to the prior level immediately after collecting evidence.
10. Apply a fix that matches the evidence
For reachability or capacity failures
- Correct the upstream hostname, port, or address.
- Restore the listener or process and verify it accepts connections from the NGINX host.
- Repair routing and firewall rules between NGINX and the backend.
- Remove an unhealthy pool member or restore its capacity.
- Address file-descriptor, worker, or connection-pool exhaustion before raising timeouts.
For slow response headers
- Profile the application path that runs before headers are generated.
- Resolve slow database queries, lock contention, or blocked downstream calls.
- Reduce queueing and worker saturation; verify recovery under expected concurrency.
- Only then consider a narrowly scoped read timeout that matches the endpoint’s real service time.
For body-read gaps or streaming endpoints
- Confirm the endpoint’s heartbeat or chunk interval is shorter than every read timeout.
- Fix stalled producers or dependencies that create unexpected silence.
- Align NGINX, intermediary, and client idle limits.
- Use a longer read interval only when the silence is intentional and resource impact is understood.
11. Verify that the change solved the cause
Re-run the original request, not merely a health check. Confirm that the status is successful, the request ID appears in the application logs, and the upstream timing fields reflect the expected phase. Check that the corresponding timeout line has disappeared from the NGINX error log.
Continue watching application, database, and host metrics after the change. A timeout increase can hide a queue until workers, sockets, memory, or database connections saturate. Compare error rate, latency distribution, concurrent requests, and resource utilization before and after the change. If the problem is intermittent, sample both successful and failed requests and compare their selected upstreams and timing values.
Quick Recap
Practical 504 checklist
- Capture timestamp, host, URI, method, status, request ID, and consistency of the failure.
- Read the relevant NGINX error-log lines and preserve the complete upstream message.
- Log and inspect connect, header, response, and total request timing.
- Classify the delay as connection, header wait, or body-read gap.
- Call the configured upstream directly from the NGINX host with equivalent method, headers, authentication, and body.
- Compare connect, read, and send limits across NGINX, load balancers, the application, dependencies, and the client.
- Fix reachability, capacity, application latency, or streaming behavior according to the phase.
- Change
proxy_read_timeoutonly for a healthy endpoint that intentionally stays idle longer than the current interval. - Use scoped debug logging temporarily if ordinary logs cannot settle the diagnosis.
- Repeat the original request and verify both technical success and the absence of collateral saturation.
