It does not establish accuracy, reliability, safety, cost, or readiness for your workflow. To fact-check the claim, rewrite it as a measurable proposition, identify the exact system and test conditions, reproduce it on representative held-out data, compare it with a disclosed baseline, and require evidence of failure handling and operational controls before deployment.
What a demo actually proves
A demo is an observation, not a performance guarantee. It shows that a presenter obtained a particular output with a particular model, prompt, data set, interface, configuration and date. The recording may omit retries, manual edits, hidden retrieval sources, post-processing, latency, cost, safety filters or a human who corrected the result off camera.
As an Amazon Associate I earn from qualifying purchases.
That distinction matters because AI systems are sensitive to version changes, language, geography, user behavior and input distribution. A customer-support demonstration using a short English question cannot substantiate a claim about multilingual support, difficult cases or unattended operation. Treat the video or live session as a lead for testing, then verify the broader claim independently.
Record the conditions before judging the result
- Exact product name, edition or tier, model and model version.
- Release date, software build, enabled tools, retrieval sources and prompt or policy version.
- Interface, hardware and software dependencies, account permissions and rate limits.
- Input language, geography, user role, channel and data sensitivity.
- Whether the operator retried, edited, selected an example, escalated to a person or ran post-processing.
- Observed response time, token or usage consumption, and any visible failure or refusal.
Save the recording, transcript, prompts, outputs, timestamps and configuration. A feature can change after the presentation, so an unversioned demo is difficult to reproduce or audit.

Turn marketing language into a falsifiable claim
Start with the sentence a buyer is being asked to believe, then specify the population, task, metric and operating limits. “Automates customer support” is not testable. A decision-grade version might be: “For English-language billing and delivery questions received through chat, the system resolves at least 85 percent without human intervention, answers within 10 seconds at the 95th percentile, and escalates ambiguous cases.”
A claim specification worksheet
| Field | Question to answer | Example |
|---|---|---|
| Task | What action or outcome is promised? | Classify a ticket and draft a reply |
| Population | Which users, languages, regions and time period? | U.S. English tickets from the last quarter |
| Success metric | How is success scored? | Correct intent and acceptable reply, judged by a blinded reviewer |
| Denominator | What set of cases is the percentage based on? | All 2,000 randomly sampled eligible tickets |
| Threshold | What result is required? | At least 90 percent correct; no more than 5 percent unsafe replies |
| Conditions | What latency, cost, tools and human steps apply? | Production retrieval, 95th-percentile latency under 10 seconds, one review queue |
| Time boundary | When was the system measured? | Model version and test run dated 18 October 2026 |
Ask the vendor to sign off on this definition before seeing results. If a claim cannot be expressed with a population, metric and conditions, it is a slogan rather than an acceptance criterion.
The verification ladder
1. Define the claim
Write down the task, eligible and ineligible inputs, languages, accuracy or quality target, escalation rate, response-time target and cost ceiling. Include safety requirements such as refusal of prohibited requests and protection of personal data. Separate capability claims (“can summarize”) from outcome claims (“reduces handling time by 30 percent”); the latter require a controlled comparison with your current process.
2. Identify the evaluated system
Capture the model and product version, tier, release date, enabled tools, retrieval corpus, prompt and policy versions, hardware, integrations and account settings. Ask whether the demonstration used a preview, private configuration or a model unavailable in your region. Require notice of model updates and a way to pin or identify the version used for acceptance testing.
3. Reproduce the path on held-out data
Build a test set that the vendor did not select. It should reflect real input frequencies and include ambiguous, adversarial, long-tail and deliberately malformed cases. Freeze the prompts and instructions, run every case through the same interface, and preserve raw outputs, errors, refusals, retries, timestamps and resource use. A single successful rerun is useful for troubleshooting; it is not a reliability estimate.

4. Establish a baseline
Compare the AI with the process it would replace or assist: trained staff, rules, search, a non-AI model or the current software. Use identical cases and a like-for-like time window. State the sampling method, metric definition, denominator and uncertainty. A “20 percent improvement” is uninterpretable unless readers know improvement over what, measured on how many cases and with what variation.
5. Seek independent evidence
Prefer evaluations performed by an external or independently governed team. The National Institute of Standards and Technology (NIST) AI Resource Center treats testing, evaluation, verification and validation (TEVV) as operational activities, not marketing decoration. U.S. procurement guidance likewise identifies independent checking of vendor effectiveness and risk-mitigation claims as a useful practice. Ask for the protocol, raw or auditable results, evaluator independence and any deviations from the advertised configuration.

Pick the symptom - the matching free tool is one click away.
6. Inspect limits and failure modes
Request known failure cases, out-of-scope uses, subgroup and language results, privacy and security assumptions, rate limits, latency distribution, cost per transaction and human-review requirements. Ask what happens when retrieval is empty, a tool times out, a user supplies malicious instructions or the model is uncertain. Require examples of rejected, escalated and incorrect outputs, not only successful ones.
7. Check deployment controls
Evidence should cover monitoring, alert thresholds, access control, data retention, incident response, model-update approval, audit logs and rollback. Assign an owner for each control. A high score without a way to detect drift or stop the service is not deployment evidence.
8. Write a bounded conclusion
Label the claim supported, partly supported, unsupported or not testable with the available evidence. State the tested population, conditions, model version and date in the conclusion. Do not generalize a result from one language, workflow or benchmark to every customer or future release.

Evidence to request from an AI vendor
| Evidence item | Minimum contents | What it lets you verify |
|---|---|---|
| System card or technical description | Model/version, release date, tools, data sources, limits | Whether the tested system matches the advertised product |
| Evaluation protocol | Sampling, inclusion rules, prompts, judge rubric and exclusions | Whether the metric can be reproduced |
| Results with denominator | Counts, metric definition, uncertainty or variability | How often the system succeeds and how stable the result is |
| Baseline comparison | Same cases, workflow, time period and measurement method | Whether the claimed improvement is real |
| Failure analysis | Out-of-scope cases, subgroup results, examples and escalation rates | Where the system should not be trusted |
| Operations documentation | Latency, rate limits, pricing basis, retention, security and support | Whether the service can run within your constraints |
| Change and rollback plan | Update notices, approval gates, monitoring and restoration steps | How you control regressions after launch |
If a vendor cannot disclose sensitive details, ask for an independent attestation, a reproducible test harness or a supervised evaluation that allows you to observe the missing controls. “Trust us” is not a substitute for an auditable boundary.
How to run an AI proof of concept that proves something useful
- Choose one decision or workflow. Define the user, input, allowed action, unacceptable outcome and owner. Avoid a vague trial of “AI productivity.”
- Set exit criteria in advance. Specify quality, safety, latency, cost, escalation and availability thresholds. Include a rule that a single critical failure can block launch even when the average score is high.
- Assemble a representative, held-out set. Stratify by common, rare, ambiguous and high-impact cases. Remove or protect personal information, and document exclusions.
- Freeze the configuration. Record model/version, prompts, retrieval data, tools, temperature or equivalent controls, hardware and software dependencies.
- Run the baseline first. Measure the current human or non-AI process with the same cases and reviewers. Blind reviewers to which system produced each answer where practical.
- Execute repeated runs. Save every output, retry, timeout, refusal, escalation and manual edit. Repetition reveals variability that a showcase run hides.
- Analyze slices, not only averages. Report language, customer segment, intent, severity, input length and other decision-relevant groups. Investigate any slice below the safety or quality threshold.
- Stress operational conditions. Test peak concurrency, rate limits, tool outages, stale retrieval data, prompt injection, partial permissions and model-update scenarios.
- Conduct a controlled pilot. Start with human approval, limited users and reversible actions. Monitor live metrics and sample outputs before expanding authority.
- Document the decision. Record the evidence, residual risks, owner, monitoring schedule, expiry date and rollback trigger. A proof of concept is complete only when someone can decide to proceed, restrict or stop.
How to read accuracy, speed and productivity numbers
Accuracy needs a denominator and a test definition
“95 percent accurate” could mean 95 of 100 hand-picked examples, a micro-average dominated by easy cases, or agreement with an automated judge. Ask for the number of cases, class distribution, labeling rules, confidence or variability information, and whether the test set was held out. For high-impact decisions, inspect false positives and false negatives separately; an aggregate score can hide unacceptable harm in a small subgroup.
Productivity is not the same as automation
A system that drafts text may reduce typing while adding review, correction and escalation work. Measure end-to-end handling time, queue delay, rework, error correction and staff workload. Define whether “automated” means no human touch, one-click approval or a human who checks every output. Report the denominator, such as completed cases per staffed hour, rather than a percentage with no reference point.
Latency and cost are distributions
Request median and 95th-percentile response times, timeout rates, concurrency assumptions and the conditions under which they were measured. Clarify whether cost is per request, token, seat, successful transaction or a recurring minimum, and include retrieval, storage, human review and integration costs. A fast laboratory response may not meet a production service-level objective.
Red flags that should pause a purchase or launch
- A single polished success case is presented as typical performance.
- “Up to,” “can,” or “powered by AI” language appears without a measurable denominator.
- An accuracy or productivity figure omits the baseline, sample definition, metric, variability or test conditions.
- The benchmark uses a different model/version, language, workflow or population from the advertised product.
- Human intervention, retries, manual cleanup or post-processing are not disclosed.
- There is no documentation for privacy, security, retention, monitoring, model updates or incident response.
- A comparative statement such as “better than humans” or “10x faster” lacks a controlled, like-for-like comparison.
- The vendor cannot explain what happens when the system is uncertain, unavailable or wrong.
- Acceptance testing is impossible because the product changes without version identifiers or advance notice.
Comparing two AI products fairly
Score both systems on the same task definition, model/version disclosure, test population, baseline, metric and denominator before looking at headline percentages. Then compare the operational burden that determines whether a result survives contact with production.

| Comparison axis | Questions |
|---|---|
| Evidence quality | Was testing independent, representative, repeatable and recent? |
| Task performance | Do both products solve the same cases with the same success definition? |
| Failure behavior | How often do they refuse, escalate, hallucinate, time out or require correction? |
| Latency and capacity | What are median and tail response times at expected concurrency? |
| Total cost | What recurring, usage, integration and human-review costs apply? |
| Integration effort | Which data, identity, workflow and maintenance dependencies are required? |
| Privacy and security | What data is retained, where is it processed, and how are access and deletion handled? |
| Monitoring and change control | Can you detect drift, approve updates, pin versions and audit events? |
| Rollback | How quickly can you disable the feature and restore the prior process? |
A lower headline score can be the safer choice when its evaluation is independent, its data resembles yours and its controls make failures visible and reversible.
Use the NIST AI Risk Management Framework for deployment readiness
NIST’s AI Risk Management Framework (AI RMF) organizes work into Govern, Map, Measure and Manage. AI RMF 1.0 was released on January 26, 2023; the complete AI RMF Playbook followed on March 30, 2023. The framework is intended for the full lifecycle, from pre-design through deployment, use, testing and evaluation. Its resource overview has more than 240 contributing organizations, accessed in 2026.
Govern
Assign accountable owners, define policies, document legal and ethical requirements, and establish who can approve, pause or retire the system.
Map
Describe intended use, affected people, data flows, foreseeable misuse, benefits, harms and dependencies. Identify where a human must remain in control.
Measure
Run representative tests, monitor quality and safety, evaluate subgroup performance, and keep evidence tied to a version and date. Include operational metrics such as latency, cost, availability and escalation.
Best Value
Manage
Prioritize risks, apply mitigations, monitor incidents, communicate changes and exercise rollback. Set thresholds that trigger investigation or suspension rather than waiting for a serious failure.
What advertising law requires
Federal Trade Commission advertising guidance says software and app claims must be truthful, non-deceptive and supported by evidence. Its AI-specific guidance asks advertisers whether they are exaggerating capabilities, claiming performance beyond current AI capability or lacking scientific support for performance and comparative claims. The FTC’s concise question is: “Are you exaggerating what your AI product can do?”
Enforcement illustrates why a precise number is not automatically credible. In a 2025 action involving an AI-content-detector product, the FTC alleged that a “98 percent” accuracy claim was false, misleading or unsubstantiated and that the product performed no better than a coin toss. The agency said, “Misleading claims about AI undermine competition by making it harder for legitimate providers of AI-related products to reach consumers.” The lesson for buyers is practical: ask how the advertised population, method and denominator support the generalization before relying on any percentage.

A buyer’s final go/no-go checklist
- The claim is written as a measurable statement with population, metric, denominator, threshold and date.
- The evaluated model, product tier, version, tools, prompts and data are identified.
- Held-out tests include representative, ambiguous, adversarial and long-tail inputs.
- A current human or non-AI baseline uses the same cases and scoring rules.
- Results include counts, uncertainty or variability, subgroup slices and failure examples.
- Latency, cost, rate limits, privacy, retention and security assumptions are documented.
- Human-review duties, escalation paths and unacceptable outcomes are explicit.
- Monitoring, incident response, update approval and rollback are tested before launch.
- An independent evaluator or auditable external evidence checks important claims.
- The decision states exactly where the evidence applies and when it expires.
If any critical item is missing, limit the system to a reversible, supervised experiment or reject the claim as not deployment-ready. Deployable AI is not defined by how convincing a demonstration looks; it is defined by repeatable evidence, known boundaries and controls that let people detect and correct failure.
