Adoption is only the first link in an AI company’s monetization chain. To determine whether usage is becoming a durable business, trace the evidence from eligible market and trials to active use, paid conversion, recognized revenue, renewals, expansion, profitable delivery and cash generation. The strongest case combines revenue tied to a disclosed AI product with customer additions, expansion by existing accounts, clear pricing, sustainable margins and operating cash flow.
Start with the conversion chain, not the user count
An impressive adoption statistic can describe registered accounts, monthly active users, paid seats, paying organizations, production workloads, tokens or task volume. Each measures a different stage of commercialization. None, by itself, proves that the supplier recognized revenue.
As an Amazon Associate I earn from qualifying purchases.
Use this sequence when reading filings and earnings releases:
- Eligible market and trials: Who can buy, and how many prospects are testing the product?
- Active use: Are customers repeatedly using the system in real workflows rather than experimenting once?
- Paid conversion: How many users, organizations or workloads are on a contract that requires payment?
- Recognized revenue: When does the company record the sale under its accounting policy?
- Renewals and expansion: Do customers stay, add seats, buy more products or consume more capacity?
- Economics and cash: Does delivery generate gross profit and operating cash after compute, hosting, support and selling costs?
A working paper analyzing enterprise ChatGPT use through March 2026 found broad use across tasks and firms while describing organizations as still learning how to integrate AI. That is evidence of adoption depth and variation, not evidence of the AI supplier’s revenue. Treat usage research and vendor financial results as separate evidence streams.

Define exactly what “adoption” means
Classify the reported measure
Before accepting an adoption claim, write down the unit being counted and the period. A registered account may never become active. A monthly active user may be on a free tier. A seat may be contracted but unused. A production workload or metered token count is closer to billable activity, but still needs a price and a revenue-recognition rule.
- Accounts or sign-ups: indicate reach and top-of-funnel interest.
- Active users or seats: show engagement, but not necessarily payment or revenue.
- Pilots and trials: identify potential customers; ask how many reached production and paid status.
- Workloads, tokens or calls: describe consumption; verify whether usage is billable and whether minimum commitments apply.
- Paying organizations: are stronger evidence, especially when the company reports cohort age, renewal and expansion.
Look for cohorts and workflow detail. A statement that customers use AI for many tasks does not establish a conversion rate. Ask whether usage is concentrated in a few experimental teams, embedded in a company-wide process, or linked to a production application with a budget owner.
Questions that expose shallow adoption claims
- Is the figure global or limited to a region, industry or product tier?
- Does it include free users, internal employees, channel partners or acquired customers?
- Is it a point-in-time count, an average over the quarter or a cumulative total?
- Are duplicate accounts, inactive seats and trial organizations removed?
- What share has moved from pilot to production and from production to a paid contract?
Find the billing mechanism and accounting trigger
Every monetization claim should answer two questions: what is the customer charged for, and when does the company recognize the related revenue? Common pricing units include per-seat subscriptions, usage-based token or inference charges, compute hours, data volume, transactions, software licenses, advertising and professional services. Hybrid contracts can combine a subscription, a minimum commitment, variable consumption and implementation work.
Read the revenue-recognition policy alongside the pricing page or contract description. Determine whether revenue is recorded ratably over a term, as consumption occurs, at delivery, or as milestones are completed. Check for refunds, service-level credits, cancellation rights, renewals, and material financing or reseller arrangements.
What C3 AI’s filing illustrates
C3 AI reported that subscription revenue represented 90% of total revenue for the three and nine months ended January 31, 2026. Its filing says subscription revenue is recognized ratably over contract terms or based on consumption, and describes production runtime fees tied to vCPU and vGPU hours. It also reports professional-services revenue, which demonstrates why recurring software revenue must be separated from implementation and engineering work.

This is company language describing one vendor’s model, not an industry standard. The practical lesson is to map each adoption metric to a billable event and then to the accounting period in which revenue appears.
Separate AI revenue from company-wide growth
Company-wide revenue growth can come from cloud infrastructure, advertising, consulting, legacy software or acquisitions rather than the AI product discussed in an adoption announcement. First ask whether AI revenue is separately disclosed. Then identify which products and services are included, whether the number is gross or net of partner and cloud costs, and whether growth is organic, acquired, currency-driven or affected by an accounting change.
Baidu’s segmented disclosure
Baidu’s fiscal-year 2025 results provide an example of useful segmentation. For the year ended December 31, 2025, it reported:

| Category | Reported FY2025 revenue | What the category helps you test |
|---|---|---|
| AI Cloud Infra | RMB19.8 billion | Infrastructure monetization and capacity demand |
| AI Applications | RMB10.2 billion | Application-level sales and usage |
| AI-native Marketing Services | RMB9.8 billion | AI-linked advertising and services |
For the fourth quarter of 2025, Baidu reported AI accelerator infrastructure subscription revenue growth of 143% year over year. The categories reveal different monetization routes; they should not be assumed to have identical margins, contract duration or recurrence. Inspect the company’s definitions and the underlying financial statements.

If AI revenue is not broken out, state the limitation plainly: the company may report adoption and overall growth, but public disclosures do not isolate how much revenue AI contributes. Do not assign a segment’s growth to AI without an explicit company attribution.
Test conversion, retention and account expansion
New customers are only half the picture
For a subscription or usage business, pair new customer additions with renewal, churn, contraction, seat growth, product attach and consumption by existing accounts. A growing logo count can conceal rapid losses or low-value contracts. Conversely, a flat logo count can support strong growth if established customers expand materially.
Net revenue retention (NRR) attempts to capture this existing-customer movement. In broad terms, it starts with a cohort’s prior-period revenue, adds expansion and upsell, and subtracts contraction and churn. Companies calculate it differently, so compare the definition, cohort, currency treatment and measurement date before comparing percentages.
Atlassian and Okta examples
Atlassian’s Q2 FY2026 shareholder letter reported cloud NRR above 120% and said its Teamwork Collection—identified by the company as its primary AI monetization—had passed 1 million seats and 1,000 customers. These are company-reported measures for that period; ask how much of the seat base is paid, how usage is metered and what portion of NRR comes from AI products.

Okta’s SEC filing describes dollar-based NRR as revenue expansion across existing customers offset by churn and contraction, and discloses its calculation. That definition is a useful template, but the percentage cannot be compared mechanically with another issuer’s figure unless the cohorts and methodology match.
Evidence of durable conversion
- Paid customers reported by cohort age, industry or product.
- Pilot-to-production conversion and the elapsed time between stages.
- Renewal rates and gross revenue retention, not only NRR.
- Expansion from additional seats, workflows, products or consumption.
- Customer concentration and the share of revenue from the largest accounts.
- Contract duration, minimum commitments and cancellation provisions.
Use backlog and RPO as visibility, not revenue
Remaining performance obligations (RPO) represent contracted amounts that have not yet been recognized as revenue under the company’s accounting. RPO can improve visibility, but timing and conditions matter. Review the portion expected within the next year, contract length, cancellation rights, usage requirements and any implementation obligations. RPO is not cash already collected, revenue already earned or guaranteed consumption.
Snowflake’s current-revenue and RPO combination
Snowflake reported product revenue of $1.09 billion, up 32% year over year, in Q2 FY2026. As of July 31, 2025, it reported RPO of $6.9 billion, up 33% year over year, and NRR of 125%. These figures show how a company can present current sales, contracted future obligations and expansion in the same release. They are an illustration, not a threshold that every AI company should meet.
Do not add RPO to recognized revenue when calculating market size, annual sales or cash generation. Instead, use it to ask how quickly contracts are expected to convert, how much depends on future usage and what could be canceled or delayed.

Revenue growth is not automatically attractive. AI delivery can require substantial inference and hosting capacity, third-party cloud spend, hardware depreciation, model development, customer support, implementation, sales commissions and partner revenue share. A product can grow rapidly while producing little gross profit or consuming cash.
Best Value
Build a cost bridge
- Compute and hosting: inference, training, storage, networking and reserved capacity.
- People: research, engineering, implementation, customer success and support.
- Sales and marketing: commissions, proof-of-concept work and channel payments.
- Contract obligations: minimum cloud commitments, service credits and hardware leases.
- Accounting adjustments: stock-based compensation, restructuring and amortization in non-GAAP measures.
Compare gross margin over time and reconcile non-GAAP presentations to GAAP statements. Then review operating cash flow and free cash flow, including working-capital movements and customer prepayments. Distinguish operating performance from investment gains, foreign-exchange effects and other non-operating items.
Microsoft’s accounting distinction
Microsoft’s fiscal Q2 2026 release reported consolidated revenue and operating income while explaining that gains on its OpenAI investment affected reported net income. An investment revaluation is not operating revenue from selling AI products. When analyzing any issuer, keep investment gains and other non-operating items outside the AI product revenue calculation.
Compare companies on like-for-like axes
Different business models make a single leaderboard misleading. Use a comparison grid that preserves definitions and periods:

|---|---|
| Revenue attribution | Is AI revenue separately disclosed? Which products count? Is the figure gross or net of partner and cloud costs? |
| Conversion evidence | Are there paid customers, paid seats, production workloads and pilot-to-production rates? |
| Pricing and recurrence | Is monetization seat-based, consumption-based, licensed, infrastructure-based, advertising-led, service-led or mixed? |
| Durability | What are renewal, churn, contraction, NRR, expansion, concentration and contract-duration figures? |
| Visibility | What are RPO or backlog, recognition schedules, usage conditions and cancellation rights? |
| Economics | How do gross margin, compute cost, service burden, sales efficiency and operating cash flow trend? |
| Disclosure quality | What are the period, geography, currency, metric definition and audit status? |
The cited examples use different currencies, periods, customer bases and company-defined measures: C3 AI’s quarter ended January 31, 2026; Baidu’s fiscal year ended December 31, 2025; Atlassian’s Q2 FY2026; Snowflake’s quarter ended July 31, 2025; Okta’s quarter ended April 30, 2026; and Microsoft’s quarter ended December 31, 2025. Normalize those differences before drawing a peer conclusion.
A practical due-diligence workflow
- Collect primary documents: use the latest annual report, quarterly filing, earnings release and investor presentation.
- Define the product: list the AI applications, infrastructure, APIs, advertising products and services included in the claim.
- Label every metric: mark each as usage, paid customer, recognized revenue, RPO, margin or cash flow.
- Map price to usage: record the pricing unit, minimums, overages, contract term and revenue-recognition trigger.
- Build a cohort view: compare new logos, churn, contraction, expansion, seats and consumption for the same customer base.
- Check attribution: determine whether AI revenue is separately disclosed or buried in a broader segment.
- Stress the economics: examine compute, hosting, support, implementation and sales costs against gross margin.
- Check cash: reconcile operating cash flow with reported profit and identify prepayments, capitalized costs and non-operating gains.
- Record uncertainty: note definitions, dates, geography, currency, cancellation rights and any figures that are company estimates.
- Reach a conditional conclusion: describe whether evidence supports awareness, usage, paid conversion, recurring revenue, expansion or profitable scale—without collapsing those stages into one claim.
Common analytical mistakes
- Calling usage revenue: active users, tokens and workload volume require a billing link before they become sales evidence.
- Using company growth as AI growth: consolidated results may include unrelated products, acquisitions or currency effects.
- Treating RPO as cash: contracted obligations remain subject to recognition timing, usage and cancellation terms.
- Comparing NRR without definitions: cohorts, periods and treatment of currency or acquisitions can differ materially.
- Ignoring services: implementation and engineering revenue may be less recurring and carry different margins from software subscriptions.
- Using net income as operating proof: investment gains and other non-operating items can inflate earnings without indicating product demand.
- Assuming every AI dollar has the same quality: infrastructure, applications, advertising and consulting have different recurrence and cost structures.
- Accepting a percentage without a denominator: ask whether growth is year over year, sequential, organic, constant-currency and based on revenue or bookings.
What a strong monetization case looks like
The most persuasive evidence is a linked set of disclosures: a clearly defined paid product; a stated price and billing trigger; separately identified revenue; growth from new customers and existing-account expansion; strong renewal or NRR with a disclosed definition; contracted future revenue whose recognition schedule is understandable; improving or defensible gross margins; and operating cash generation. No single metric substitutes for the chain.
When disclosures stop at users, pilots, seats, tokens or backlog, the correct conclusion is narrower: the company demonstrates interest, engagement or contracted potential, but public information does not yet establish how much adoption has become recognized, recurring and profitable revenue. This framework evaluates business evidence, not individualized investment advice.
