How to Evaluate Whether a Quantum Computing Startup Is Financially Viable

A quantum-computing startup is financially viable only when three conditions hold together: its technology is advancing toward a differentiated, dependable product; identifiable customers will pay for and use that product in a repeatable workflow; and realistic revenue, margins, cash and financing can fund the time required to reach scale. A large market forecast or an impressive technical milestone is not enough. Evaluate the company by rebuilding its customer evidence, delivery economics, revenue quality, cash runway and financing needs from primary documents.

What financial viability means in quantum computing

For a conventional software company, recurring subscriptions and relatively predictable delivery can make viability easier to model. Quantum computing adds uncertainty at every layer: competing hardware architectures, long development cycles, specialized facilities, integration with classical systems, unfamiliar procurement processes and customers that may still be testing whether a quantum method creates an advantage.

Financial viability therefore means more than having cash in the bank or a valuable patent portfolio. It means the company has a credible path from its present product and technical state to repeatable paid delivery before its cash and financing options run out. The path must work under realistic assumptions about sales cycles, customer conversion, reliability, support costs, dilution and the timing of technical milestones.

  • Technology test: Are measurable technical milestones reducing a customer or delivery risk?
  • Customer test: Is there evidence that a named buyer will pay, deploy, renew or expand?
  • Finance test: Can revenue, gross margin and committed capital fund development and commercialization through the next risk-reducing milestones?

Assess the three tests together. A technically strong company can fail if deployment requires uneconomic custom work. A company with pilots can fail if its architecture cannot meet reliability or cost requirements. A well-funded company can still be nonviable if each financing round depends on a milestone that keeps moving.

What the market evidence can—and cannot—tell you

Sector forecasts help you test whether a startup’s claimed market is plausible, but they do not show that the startup can capture share, sell at a sustainable price or deliver with a positive margin. The estimates below use different definitions and methods, so they are not one audited market series.

Source and publication Market estimate How to use it in diligence
QED-C, 2026 forecast USD 1.4 billion worldwide quantum-computing market in 2025; more than USD 3 billion projected by 2028, with approximately 30% annual growth Stress-test the startup’s segment, growth assumptions and share claims. Treat the figures as forecasts, not company revenue.
McKinsey & Company, 28 April 2026 More than USD 1 billion in worldwide quantum-computing company revenue in 2025; up to USD 4.4 billion possible in 2028 Understand the range of published estimates. McKinsey analyzed 162 companies in detail from a universe of more than 300 and says its coverage is not exhaustive.
ESMA, 13 May 2026 USD 650–750 million in worldwide quantum-computing-company revenue in 2024; expected above USD 1 billion by the end of 2025 Keep the year, geography and definition attached to the number. ESMA also notes approximately USD 2.6 billion in venture funding to quantum-technology companies in 2024 from one referenced dataset.

QED-C says application emphasis is narrowing toward simulation, on-premise systems could become the largest segment by 2028 and partnerships are supporting commercialization. It also identifies continued dependence on government funding and a possible investment contraction as risks. ESMA reports a larger role for public funding in Europe and for private and corporate capital in the United States. These patterns are context, not proof of a particular startup’s solvency.

McKinsey reports that 72% of quantum-computing use in its analysis was at companies majority-owned by private entities. In a selected group of large companies, one-third allocated more than USD 10 million to quantum initiatives in 2025 and 7% allocated more than USD 50 million. Such spending demonstrates that buyers exist, but does not establish that a startup can win those budgets or convert them into recurring revenue.

Start by defining exactly what the startup sells

Do not evaluate a broad claim such as “we are building the quantum platform.” Write down the current commercial offer and separate it from roadmap promises.

Offering Revenue questions Cost and risk questions
Hardware system Is revenue recognized on delivery, acceptance or over a service term? How many systems can be delivered per year? What are fabrication, testing, facility, warranty and field-support costs? How much working capital is tied up before acceptance?
Hosted quantum access Is pricing based on usage, subscription, reserved capacity or a contract minimum? What is actual utilization? Who pays for cloud, cryogenics, networking and operations? Does each additional customer have positive contribution margin?
Software or applications Is the product licensed, usage-priced or bundled with services? Does it renew without the original researchers? How much integration and model customization is required for each account?
Professional services Are contracts one-off projects or a route to repeatable product revenue? What proportion of delivery depends on scarce scientists and engineers, and what is the billable utilization?

Record who signs the contract, the buyer’s budget, the deployment environment, acceptance criteria, term, renewal language, cancellation rights and payment schedule. A startup that sells several categories may need separate economics for each; a high-margin software layer can be obscured by low-margin systems work, or vice versa.

Test whether customers are progressing beyond experimentation

Quantum demand is real but still immature. The OECD’s 2026 business-readiness paper characterizes quantum computing as being in a “pre-validation phase” with several competing architectures. It cites a 2022 Capgemini survey of 800 large organizations in 12 countries: about 23% were working on or planning quantum computing, sensing or communication applications. Among organizations pursuing quantum, close to 20% reported reaching an implementation phase that included R&D experiments, limited pilots or proofs of concept, or experimentation results. OECD also cites Boston Consulting Group’s tally of more than 100 active quantum proof-of-concept projects among Fortune 500 companies in 2024, representing about USD 300 million in cumulative investment.

Those figures show interest and experimentation, not sustained commercial deployment. Classify every customer relationship in the startup’s pipeline:

  1. Conversation: no funded work or agreed deliverable.
  2. Research collaboration: technical cooperation, possibly unpaid or grant-funded.
  3. Paid pilot: a time-limited contract with acceptance criteria and a budget owner.
  4. Production deployment: the system supports an operational workflow with defined service levels.
  5. Renewal or expansion: the customer pays again, increases usage or deploys to another team.

Ask for evidence at each stage: executed contracts, invoices, usage logs, renewal dates, deployment runbooks and a named operational owner. Then ask what measurable outcome the customer receives compared with a classical alternative. “Quantum advantage” need not be a laboratory claim; it must be translated into a business result such as lower cost, faster simulation, improved risk estimation or a capability that was previously unavailable.

Measure how much implementation is custom professional services. A pilot that requires the founders to rewrite algorithms and maintain bespoke infrastructure may produce a useful reference but not a scalable business. Each deployment should make the next one faster, cheaper or more reliable.

Examine the technical roadmap as a financial plan

Require milestone definitions that an independent customer, auditor or technical adviser could verify. “More qubits” is not sufficient if error rates, availability, connectivity, compilation overhead or usable workload size do not improve.

Connect every milestone to a business risk

  • Reliability: Can customers obtain consistent results and service availability?
  • Error correction and coherence: Do improvements increase useful workload size or reduce repeated runs?
  • Integration: Can the system connect to the customer’s data, identity, security and classical-computing stack?
  • Economics: Does the milestone reduce cost per useful result or increase billable utilization?
  • Supportability: Can trained staff operate and troubleshoot the system without a research team on every call?

The European Commission’s Quantum Grand Challenge screening reviews products or services, business model, clients, competitive advantage, business plan, corporate structure, governance, shareholders and funding. Later-stage proposals are expected to show commercial potential, market-ready scalability, real-world demonstrations and technical progress in areas such as quantum volume, error correction and coherence. Its program page states: “Projects should develop detailed financial viability assessments, identifying potential revenue models, commercialization pathways, and criteria for unlocking private investment during subsequent phases.” These are useful diligence questions, not a guarantee that a company meeting them will succeed.

For each promised milestone, document the baseline, measurement method, test conditions, responsible party, target date, customer implication and consequence of delay. A milestone that only improves a benchmark but does not change a buyer’s willingness to purchase may have little near-term financial value.

Rebuild revenue instead of accepting the headline number

Separate recognized revenue from every other commercial metric. Keep these rows distinct in your model:

  • Recognized product or service revenue under the applicable accounting rules.
  • Bookings or signed contract value that will be delivered later.
  • Remaining performance obligations that require future work.
  • Government grants and awards, including restrictions and milestone conditions.
  • Pipeline, expressions of interest and unpaid pilots.
  • Production-use revenue and renewal or expansion revenue.

Review customer concentration, contract duration, payment terms, cancellation rights, deferred revenue, receivables and cash collection. Calculate gross margin separately for hardware, hosted access, software and services. A large system delivery can make one period look strong while creating substantial support obligations and no recurring usage.

D-Wave’s results for the six months ended 30 June 2026 illustrate the distinction. It reported USD 5.9 million of revenue, down 67% from USD 18.1 million in the comparable 2025 period; that earlier period included USD 13.7 million from its first sale of an annealing quantum-computing system. D-Wave also reported USD 35.5 million in bookings for the first half of 2026, including a USD 20 million system sale whose revenue was to be recognized in subsequent quarters, and USD 40.7 million of remaining performance obligations at 30 June 2026. First-half 2026 revenue from production applications delivered through quantum computing as a service was USD 1.3 million. These are issuer-specific figures for a defined reporting period, but they show why bookings, obligations and production use cannot be substituted for recognized revenue.

Build a bottom-up forecast using customer count, contract value, procurement lead time, utilization, renewal probability, delivery capacity and implementation hours. Reconcile the forecast to signed contracts and named opportunities rather than applying a sector growth percentage to the latest quarter.

Model costs, margins and cash runway

List all cash costs required to reach the next technical and commercial milestones:

  • Research, algorithm development and engineering payroll.
  • Fabrication, components, testing, cryogenic or other specialized facilities.
  • Cloud, networking, data storage and security.
  • Sales, customer discovery, integration and training.
  • Support, warranty, field service and compliance work.
  • Working capital for inventory, receivables and long acceptance cycles.
  • Legal, intellectual-property protection and corporate administration.

Calculate contribution margin by offering after directly attributable infrastructure and delivery costs. Then model the cash date—not merely accounting profitability—because a company may record revenue before collecting cash or incur costs long before a system is accepted.

Use milestone-based runway scenarios

Scenario Operating assumptions to vary Decision question
Base case Planned hiring, stated delivery dates, expected pilot conversion, contracted prices and normal collection timing Does cash last through the next independently verifiable technical and commercial milestones?
Delay case Roadmap slips, procurement takes longer, implementation consumes more engineering time Can the company continue without an emergency financing round?
Downside case Lower pilot conversion, customer concentration, reduced gross margin and financing at a later date or worse terms Which assumption causes insolvency or forces a strategic change?

Do not calculate runway by dividing current cash by the latest quarter’s burn if hiring, fabrication or deployments are about to accelerate. Separate unrestricted cash from conditional or restricted grants. Identify debt maturities, minimum cash covenants, liquidation preferences and any committed financing that depends on milestones.

Assess financing resilience and dilution

Quantum companies often need several financing rounds before product-market validation. ESMA reports that government funding has a greater role in the quantum ecosystem than in startups generally; QED-C likewise identifies dependence on government funding and possible investment contraction as structural vulnerabilities. Treat a grant as a risk-reducing resource only after checking eligibility, reimbursement timing, matching-fund requirements, reporting duties and clawback provisions.

Review the cap table and financing terms, not just the total raised. Identify concentration in one investor, one public program, one strategic partner or one system sale. Ask whether the next round is plausible if the company meets its technical target but misses a commercial target, or vice versa. Model dilution under the expected valuation range and include liquidation preferences, warrants, convertible instruments and debt repayment.

A resilient plan has multiple credible funding routes: customer receipts, diversified investors, strategic partnerships and public programs with known terms. It also states which milestone would unlock each route and by what date evidence must exist.

Compare cloud, on-premise and hybrid delivery

McKinsey reports that private firms are more likely to access hosted applications through cloud providers, while public entities are more likely to purchase on-premise hardware. QED-C projects on-premise systems to become the largest segment by 2028. These are market patterns, not substitutes for company-specific customer evidence.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Model Potential financial advantages Risks to test
Hosted cloud access Lower customer installation barrier, usage data and potential recurring revenue Cloud and facility costs may erode margin; utilization can be uneven; customers may remain in experiments.
On-premise system Large contract value, customer control and suitability for sensitive workloads Long procurement and acceptance cycles, high working capital, installation and support burden, lumpy revenue.
Hybrid model Cloud experimentation can lead to dedicated capacity or system sales Two delivery stacks, complex pricing and a risk that cloud usage never converts to capital purchases.

For each model, quantify deployment time, utilization, service-level commitments, customer integration hours, gross margin, renewal behavior and capacity needed for the next ten customers.

Use a consistent comparison framework

When evaluating more than one startup, architecture or delivery model, score the same evidence rather than rewarding the most impressive demonstration.

Axis Evidence to request
Use-case fit Named workflow, buyer, classical baseline and measurable economic outcome.
Technical maturity Independently evidenced performance, reliability, availability and roadmap dates.
Product repeatability Standard implementation steps, configuration time and ratio of product to custom services.
Customer adoption Paid pilots, production usage, renewals, expansion and customer concentration.
Sales and procurement Typical sales cycle, approval path, contract size and acceptance terms.
Capital intensity Facility, fabrication, staffing and working-capital requirements per deployment.
Revenue quality Recognized revenue, recurring share, gross margin, bookings and remaining obligations.
Financing resilience Cash, committed funds, grant conditions, cap table, debt and credible follow-on sources.
Concentration Largest customer, investor, grant and contract as a share of totals.

Use primary company and customer evidence to assign scores. Industry reports can set context, but they cannot fill missing company data.

A practical diligence sequence

  1. Define the actual business. List what is sold today, to whom, under which contracts, and what remains only a roadmap promise.
  2. Validate the use case. Name the buyer and budget, the existing workflow, the measurable outcome and why a quantum approach is preferred.
  3. Classify customer evidence. Separate conversations, collaborations, paid pilots, production deployments and renewals.
  4. Verify technical milestones. Check test conditions, independent confirmation, reliability, integration requirements and the customer consequence of each milestone.
  5. Rebuild revenue. Tie forecasts to customer counts, prices, procurement dates, utilization, renewals and delivery capacity; keep revenue, bookings, grants and pipeline separate.
  6. Rebuild costs and cash. Include development, facilities, cloud, sales, support, working capital and milestone-driven hiring.
  7. Stress financing. Model delayed milestones, slower procurement, lower margins, customer loss and a later or more dilutive financing round.
  8. Set a conditional decision. Specify the evidence and date that would improve the case, and the missed milestone that would invalidate it.

Red flags and how to investigate them

  • Market size used as revenue proof: replace top-down projections with a bottom-up customer and capacity model.
  • Bookings presented as sales: reconcile bookings to delivery, acceptance, recognized revenue and cash collection.
  • Pilots with no conversion criteria: require a paid scope, success metric, decision date and renewal owner.
  • Technical benchmarks without workload economics: test cost per useful result, availability and integration effort.
  • One customer or grant dominates the plan: model the loss and identify an alternative route to cash.
  • Runway ends before the next milestone: quantify bridge financing, dilution and the operational cuts required.
  • Custom services grow faster than product revenue: calculate service margin and determine whether repeatability is improving.
  • Moving roadmap dates: compare promised and achieved milestones, document causes and reset the financing calendar.

What a defensible investment conclusion looks like

Write the conclusion as a conditional decision rather than a single confidence score. State whether the company currently passes, conditionally passes or fails each of the three tests.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Technology: identify the demonstrated capability, remaining technical risk and next independently verifiable milestone.
  • Customers: identify paid production evidence, conversion and renewal behavior, buyer concentration and implementation burden.
  • Finance: identify cash and committed funding, gross-margin trajectory, burn, obligations and the date cash reaches the next milestone.

Then name the two or three facts that would change the decision. For example, a signed production contract with measurable usage may upgrade the customer case; a missed reliability milestone or loss of a conditional grant may downgrade the finance case. This makes the assessment updateable as evidence changes instead of treating an uncertain sector forecast as a permanent verdict.
