How to Evaluate the Risks and Rewards of Leaving a AAA Studio to Go Indie

Leaving a AAA studio can give you more creative control and a larger stake in the work, but it also moves income, production, marketing and distribution risk onto you. Make the decision on two separate tests: whether you can afford the downside, and whether the project has earned enough evidence to justify its next stage. There is no evidence that indie development is generally more profitable, secure or fulfilling than a salaried AAA job.

What does leaving actually change?

The decision is not simply between a stable job and a risky one. A salaried role can carry layoff and credit uncertainty; independent development can offer greater authority and ownership while making your pay, schedule and commercial outcome less predictable. Your personal ability to absorb that uncertainty and your game’s prospects are related, but they are not the same question.

Industry-wide survey findings can provide context, not an individual forecast. The IGDA and Western University’s 2023 Developer Satisfaction Survey gathered 777 responses from May 17 to October 20, 2023. The IGDA’s May 2024 release reports 10,500 game makers laid off in 2023 and 4.8% of survey respondents currently unemployed. Those are historical figures and respondent results, not a census or a prediction that you will lose your job. The IGDA survey page describes the survey as a biannual effort to assess industry demographics, quality of life and career satisfaction.

Can you afford to leave?

Start with your household and business cash needs, not a hoped-for launch date or sales figure. Build a monthly cash-flow plan that includes essential household costs, dependents and obligations, health coverage and other benefits you would lose or need to replace, taxes, business expenses, and your own compensation. Then identify how much cash is genuinely available for the project after those needs are accounted for.

Calculate runway using your own expected monthly outflow and available funds. Treat it as a planning estimate, not a promise that development will end on schedule. Model what happens if production takes longer, the game earns little or nothing at launch, or you need to take contract work. Do not count gross sales as personal income: cash may first go to store deductions, recoupable costs, production and marketing bills, taxes, and other obligations.

Founder pay can be a real pressure point, though the available survey evidence is old. In an IGDA 2015 press release, 45% of self-employed respondents said they always forwent a salary or wage so their company could use the funds, while 49% reported annual game-related income below $15,000. These are dated, self-reported survey findings; they are not current typical-income estimates or a forecast for your studio.

Is the project ready to carry the risk?

Personal savings can make a project survivable without making it commercially viable. Before resigning, define the evidence you need at each stage and what result would lead you to continue, change the concept, reduce scope or stop. Evidence might include whether intended players understand the pitch, respond to a prototype, return to play, join a mailing list or wishlist a store page. Choose signals that match your game and audience; none alone guarantees sales.

Translate the concept into a scope, team plan, milestones and budget. Identify technical or content dependencies, the work that can be cut without breaking the core experience, and the point at which the plan must be reassessed. A milestone is useful only if you can describe what observable result counts as done and what decision follows if it is missed.

Plan for the work around the game as well as production. A GDC Vault session description about Bureau 81’s The Operator reports a year-long campaign, a $50,000 marketing budget, more than 340,000 wishlists, more than 120,000 units sold and $1.3 million in Steam revenue. It also describes store-page and trailer work, media outreach, review kits, event participation and post-launch opportunities. These are the case description’s figures; the listing gives no publication date, and a single launch is not an independently audited or typical outcome. It illustrates the breadth of launch work, not a repeatable sales formula. See the GDC Vault session listing.

Which path fits your situation?

There are more choices than resigning immediately or giving up on the idea. A gradual transition may be possible for some people, but it depends on your employer, contract, finances and circumstances; do not assume it is available or permitted.

Factor Stay employed while preparing Transition gradually, if feasible Leave to develop independently
Income and runway Salary and benefits continue while you test the idea, subject to your employment terms. Employment income may continue in some form, but available time and income depend on the arrangement. You fund personal needs and development from savings, other income or financing; pay may be delayed or absent.
Control and ownership Project authority and rights depend on your role and employment agreements. Control and rights depend on both employment terms and any separate project arrangement. You may have more decision authority, but ownership can be shared or limited by funding and contract terms.
Production risk Personal exposure may be lower, though time for development is constrained. Can preserve some income while testing, but competing obligations may slow progress. You can focus on the project, while taking on more direct responsibility for scope, schedule and team costs.
Funding and recoupment Personal spending may be limited to what you choose to invest. Funding can combine personal resources with other income or agreements, if available. Self-funding, grants, publisher advances, investment or contract work each have different costs and obligations.
Audience and launch work You can develop early audience evidence in available time, subject to workplace restrictions. You may have more time to test and prepare, but must plan around both commitments. You can devote more capacity to production and launch, but must budget for marketing, distribution and post-launch work.
Personal sustainability Work style and obligations remain tied to the job alongside any side project. Requires a workload and boundary plan that is sustainable for you. Requires tolerance for uncertain income and responsibility for household and business pressures.

The table describes trade-offs, not guaranteed outcomes. Your actual salary, benefits, rights, available time, funding and household constraints determine which column is realistic.

What should you verify about funding, rights and credit?

Self-funding preserves flexibility only to the extent that you retain the cash and rights to make decisions. Outside money can extend runway or add services, but the written terms matter more than the funding label. The available evidence does not establish standard publisher advances, recoupment waterfalls, ownership terms or average deal quality.

For any publisher, investor or other financing offer, review the actual agreement and clarify:

  • What money, staff, marketing or other services are committed, and when?
  • Which milestones trigger payments, and what happens if a milestone or delivery date changes?
  • What costs are recoupable, from which revenue, and in what order?
  • What revenue share, IP rights, sequel rights, exclusivity or other control restrictions apply?
  • Who is responsible for marketing, reporting, platform delivery and post-launch support?
  • What happens on termination, and when and how do rights revert?

Have qualified legal and accounting professionals review terms for your jurisdiction. Do not infer that an advance is guaranteed income: recoupment obligations and revenue sharing can affect what reaches the studio or its founders.

Clarify ownership and credit before departure, especially if you contributed to a project that has not shipped. The 2023 IGDA survey release says 71% of respondents were very confident their name would appear in the credits while working on a title, compared with 41% when considering leaving before shipment. This measures respondent confidence, not a universal studio policy. Review your employment agreement and applicable policies, document contributions appropriately, and seek clarification from the employer rather than assuming how a specific game will credit you.

What platform costs belong in the plan?

Store terms are only one line in a budget, and they can change. Valve’s Steam Direct documentation, accessed October 7, 2026, lists a $100 USD fee per app, recoupable after the product reaches $1,000 in adjusted gross revenue from Steam Store or in-app purchases. Include the fee and the conditions for recoupment in cash planning; it is not a complete measure of distribution, tax, payment or marketing costs.

The Epic Games Store’s published revenue-share FAQ, accessed October 7, 2026, states that beginning in 2026, developers receive 100% of the first $1 million in net revenue per title per calendar year, followed by the standard 88%/12% split. If a title has a recoupable obligation, Epic says that obligation is recouped first, before the 100%/0% share applies; the standard split resumes afterward. Confirm the current terms and your agreement before relying on them. Compare platforms on reach, audience fit, store requirements and the work of supporting a launch as well as on fees.

What should be settled before you resign?

Use a written go/no-go plan rather than relying on optimism or a single sales target. Before giving notice, make sure you can answer these questions:

  • Personal cash flow: What are your household and business outflows, available funds, benefit-replacement needs and fallback income options?
  • Project scope: What is the smallest coherent version of the game, what are its milestones, and what can be cut?
  • Validation: What evidence from the intended audience would justify proceeding, and what evidence would trigger a change or stop?
  • Rights and credit: Have you checked employment restrictions, project ownership, use of prior work and credit expectations?
  • Funding terms: Do you understand payment timing, recoupment, revenue share, control, termination and rights reversion?
  • Launch capacity: Who will handle the store page, trailer, outreach, events, reviews and post-launch support, and what will that work cost?
  • Personal sustainability: Can your household obligations, health needs and preferred work style fit the plan, including a delay or low-revenue outcome?

Set explicit reassessment dates and stop or pivot criteria before money and time are committed. If the plan only works with unverified sales, an indefinite period without pay or financing whose terms you do not understand, reduce scope, gather more evidence or keep earning income while you can. Leaving is more defensible when your personal downside is survivable and the project has a tested, funded plan—not merely because your current studio feels uncertain.
