Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →The right recycling robot is the one that meets a defined sorting job on your material, at your line speed and loading, for the whole operating shift—not the one with the highest number in a demonstration. Start by measuring your existing recovery, purity, labor, downtime and operating costs. Then run a site-specific trial that reports capture, purity, sustained throughput, availability and contamination under the same conditions. Treat the camera, software, robot, gripper, conveyor, controls and safeguarding as one engineered system, and model integration downtime and lifetime service costs before approving a purchase.
1. Define the sorting job before speaking to vendors
A robot can be excellent at one fraction and unsuitable for another. Write a one-page operating specification before requesting proposals so every supplier is answering the same question.

Describe the incoming stream
- Material type and source: single-stream recyclables, commercial and industrial material, construction and demolition waste, residual municipal solid waste, or a defined sub-stream.
- Target items and size range, including colors, shapes, films, black plastics, wet items and likely occlusions.
- Line position, belt width and speed, loading density, layer depth, object spacing and presentation quality.
- Contamination, fines, moisture, bulky or hazardous objects, and seasonal changes in composition.
- Existing optical sorters, magnets, eddy-current units, manual stations, balers and reject routes that affect what reaches the robot.
State the robot’s task precisely
Specify whether the machine will perform positive picking (removing saleable targets), negative picking (removing contaminants from a desired stream), quality control, or another defined operation. “Sort plastics” is not a testable requirement; “remove PET bottles from the 600-mm mixed-container belt after the optical sorter” is.
Establish a baseline with matching definitions
For a representative operating period, record target recovery, output purity, contamination by output, manual picks, labor hours, stoppages, rejects, disposal fees, energy and maintenance. Define how an item is counted, how ambiguous pieces are classified and whether stopped conveyor time is included. Use these definitions unchanged in a later trial; otherwise an apparent improvement may only reflect different sampling.

2. Demand performance data you can compare
Ask for raw measurement definitions, not a single “picks per minute” headline. A useful request covers the following measures separately.
| Measure | What to request | Why it matters |
|---|---|---|
| Capture or recovery | Percentage and mass of target items recovered from the feed; target categories listed individually. | A high pick count is not useful if saleable material remains in residue. |
| Output purity | Percentage of the intended material in each product stream, with sampling mass and frequency. | Purity determines whether a buyer accepts the bale and its value. |
| Contamination | Contaminant types and rates in every output, including items the robot could not identify. | Negative-picking jobs can improve quality even when they do not maximize positive picks. |
| Sustained throughput | Picks per minute or tonnes per hour over a complete observation window at your loading density. | Short demonstrations hide pauses, jams and depleted presentation. |
| Availability | Scheduled hours available, unscheduled downtime, fault minutes and planned maintenance, with the counting rule. | A fast arm that is unavailable during peak shifts may reduce annual recovery. |
| Fault and jam rate | Events per operating hour, cause, reset time and whether an operator had to enter the cell. | Frequent intervention affects safety, labor and effective capacity. |
| Variation response | Results during composition changes, peak loading, wet material and difficult objects. | MRF feed is not constant; robustness is part of the specification. |
Require the observation period, sample-selection method, target definitions, treatment of rejected or ambiguous items and stopped-time rule in every proposal. The available industry accounts use different measures and contexts, so they do not establish a universal acceptance threshold or a standardized vendor benchmark.
3. Evaluate the complete integrated cell
Robotic sorting is a coordinated process, not an arm bolted beside a conveyor. The vision system must identify an object, track it as it moves, calculate a pick point, command the robot, select an appropriate end effector and route the item to the correct output before the belt carries it away.

Vision and tracking
Ask what sensors are used, how they handle overlapping objects, lighting changes, dust, black plastics and transparent film, and how models are updated. Confirm the latency from image capture to arm command and the allowable belt-speed range. Recorra Project Manager Maria Hey described the retrofit challenge this way: “This was a big team effort, especially since retrofitting the sorting arm into our existing facility brought extra challenges. We’d like to thank the team who enabled the vision system to work with the arm – a complex process of correctly identifying a moving object and relaying coordinates to the robotic arm to grab it as it passes on the conveyor.” Her account is a useful integration question, not a guarantee of performance.
Grippers and object handling
Match the end effector to the stream. Suction or vacuum grippers can handle many flat or irregular items; mechanical jaws may be better for heavy, rigid or porous objects. Ask how the system deals with wet surfaces, tangled film, sharp edges, oversized pieces and a failed vacuum seal. Recorra describes a suctioned gripper, while the Bjorstaddalen case describes mechanical jaws and vacuum grippers; neither establishes that one type is universally superior.
Conveyor, routing and controls
- Verify belt speed stability, usable pick window, acceleration limits and object spacing.
- Provide physically separate product and reject chutes with access for clearing blockages.
- Connect the robot controller, vision, conveyor encoder, line PLC, alarms and historian so every stop and manual intervention is time-stamped.
- Design guarding, doors, light curtains, emergency stops and safe restart logic around the actual cell, not a catalog layout.
Plan installation and commissioning
Include structural supports, electrical and network work, conveyor changes, guarding, lighting, compressed air or vacuum utilities, drainage and cleaning access in the integration scope. Panda Ireland reports that its vision and robotic sorting installation was completed over two weekends outside production hours; treat that as one project example rather than a promised schedule. Require a detailed shutdown plan, factory and site acceptance tests, operator training, spare-parts list, software-update policy and escalation contacts.

4. Test safety and redesign the work, not just the machine
Require a documented risk assessment for your site and installation. It should cover normal operation, cleaning, jam removal, maintenance, commissioning, software faults, power loss and access by contractors or emergency responders.
Questions for the safeguarding review
- Where can a person reach the robot, gripper, conveyor nip points or discharge chutes?
- What interlocks prevent motion with a gate open, and how is a trapped person released?
- What lockout, tagout and stored-energy procedures apply to electrical, pneumatic and vacuum systems?
- How are bulky, sharp, pressurized, hot, wet or otherwise unsuitable objects detected and isolated?
- Who may reset a fault, and what evidence confirms that the cell is clear before restart?
Map the changed job for every affected employee. Automation may remove repetitive picking while adding duties in inspection, fault response, quality checks, cleaning and maintenance. Provide training and a redeployment plan rather than assuming labor disappears. Liam Dunne, Panda Ireland’s Head of Project Management Office, said, “Robotics and automation are key to the future of waste management, bringing efficiency repeatability, and to reduce the manual labour we need to sort the materials.” That is an operational objective, not an independent safety evaluation. Case reports from Bjorstaddalen and Recorra also describe safety or fatigue benefits; validate those effects with your own exposure assessment.
Applicable machinery, electrical and occupational-safety requirements depend on your country, authority and installation details. 5. Build a whole-life business case
Do not use a robot’s purchase price or a claimed payback period as the business case. Build an annual model from your own tonnes, shifts, commodity values and labor rates.
| Cost or value item | Inputs to model |
|---|---|
| Integration and installation | Engineering, conveyor and structural changes, controls, guarding, utilities, commissioning and acceptance testing. |
| Downtime and transition | Lost production during shutdowns, temporary manual sorting, training hours and ramp-up losses. |
| Labor | Positions removed, retained and added for supervision, quality control, cleaning, maintenance and fault response; include wages, benefits and overtime. |
| Material value | Additional recovered tonnes, purity premiums or penalties, residue disposal avoided and rejected material still sent to disposal. |
| Operating consumption | Electricity, compressed air, vacuum, lubrication, filters, gripper wear parts and other consumables. |
| Service and software | Preventive maintenance, remote support, model updates, licenses, travel, response-time guarantees and spare inventory. |
| Financing and end of life | Lease or loan costs, insurance, taxes, upgrades, decommissioning and residual value. |
Calculate net annual benefit under several scenarios rather than one forecast. Vary feed composition, contamination, recovered-material prices, uptime, labor availability, energy rates and maintenance events. The cited case pages do not establish a generally applicable payback period or independently comparable total cost of ownership.

- Freeze the test definition. List target categories, feed source, line position, belt speed, loading range, operating shifts and exclusions such as hazardous or oversized items.
- Collect a matched baseline. Weigh feed, products and residue; record manual picks, purity, contamination, downtime and labor using the definitions established earlier.
- Select representative material. Use multiple live windows or statistically defensible samples that include normal and peak composition, seasonal differences and difficult presentations.
- Instrument the cell. Log image and pick counts, successful and failed grabs, rejects, alarms, jam clears, manual interventions and every minute the line is stopped.
- Sample outputs independently. Use agreed mass, frequency and sorting rules; retain samples or photographs for disputed classifications.
- Calculate separate results. Report recovery, purity, contamination, sustained throughput, availability and fault rate. Do not combine them into a single score unless the commercial decision explicitly assigns transparent weights.
- Record exceptions. Note objects the system was not designed to handle, operator overrides, maintenance performed during the test and any change to belt speed or loading.
- Set acceptance and remedies. Define minimum recovery and purity, maximum contamination, required uptime, allowable stoppage and the corrective-action or retest process before signing final acceptance.
This protocol is a practical buyer framework, not a quoted industry standard. Its purpose is to make claims traceable to your objectives and operating conditions.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.7. Use published case studies as questions, not rankings
Published figures can help you design a trial, but the configurations, streams, counting methods and dates differ. Keep the attribution and qualification attached to each number.
| Published example | Reported figure or configuration | How to use it |
|---|---|---|
| International Federation of Robotics account, March 2022 | 55 successful picks per minute for a FANUC/Recycleye system. | Ask what counted as a successful pick, which stream and line position were used, and how sustained operation was measured. |
| Terex/ZenRobotics Remeo case | Twelve robot arms across construction and commercial/industrial waste lines; up to 24,000 picks per hour. The facility page also reports annual capacities of 120,000 tonnes of construction waste and 60,000 tonnes of energy waste. | These are case-specific vendor statements. Confirm whether the hourly figure is combined across all arms, the operating hours and the definition of a pick. |
| Recorra, July 24, 2025 | 35–60 items per minute for a Recycleye arm targeting cardboard, plastics and coffee cups at its Purfleet MRF. | Ask about composition, loading, downtime and the post-installation optimization period; the article says optimization would continue. |
| Recycleye Panda Ireland case study | Four AI-powered robots performing negative picking on an aluminium line; 98% robot availability. The PDF publication date is not stated in the retrieved text. | Request the availability denominator, planned-maintenance treatment, contaminant list and sampling method before comparing it with another cell. |
| Terex/ZenRobotics Bjorstaddalen case | Residual municipal solid waste processed at 5 tonnes per hour with dual-action arms using mechanical jaws and vacuum grippers; the site also reports 150,000 tonnes per year for an existing construction and commercial/industrial plant. | Use the stream, robot configuration and operator claims to formulate a local test; do not treat the throughput or safety statements as independent verification. |
| GFL Environmental MRF page | Company-reported capacity and pick-rate examples for optical sorting and AI robotics. | Ask for the underlying definitions and conditions; the page is not a neutral comparative benchmark. |
8. Separate field evidence from simulation
The 2024 Procedia CIRP paper “Modular Model and Simulation for Process Optimisation in Advanced Material Recovery Facilities (MRFs)” models input composition, separation coefficients and robot/conveyor configurations, and evaluates simulated purity and recovery. Such a model can help test layout or composition scenarios before construction, but simulated outcomes are not field measurements. Ask whether model assumptions match your objects, belt geometry, sensor errors, pick failures and downtime, then validate the most important assumptions in a live trial.
9. Make the procurement decision auditable
Minimum bid-package contents
- Process-flow drawing showing feed, target, reject and bypass routes.
- Material specification with target categories, dimensions, density, moisture and exclusions.
- Guaranteed measurement definitions for recovery, purity, contamination, throughput, availability and fault rate.
- Site-layout, utilities, structural, electrical, network and guarding requirements.
- Commissioning stages, training, documentation, spare parts, software support and response times.
- Safety documents, risk-assessment responsibilities and lockout/access procedures.
- Trial and acceptance protocol with sample ownership, data access, retest rights and remedies.
- Whole-life price schedule separating equipment, integration, downtime, service, software and consumables.
Red flags that warrant a pause
- A headline pick rate with no stream, loading, belt speed, observation period or stopped-time rule.
- Purity or recovery reported without the other measure, or with no mass-based sampling method.
- Availability that excludes unexplained resets, operator intervention or planned maintenance.
- A demonstration on a different material or line position presented as proof of your result.
- No allowance for belt modification, guarding, utilities, cleaning, spare grippers or commissioning downtime.
- Safety benefits asserted without a site-specific risk assessment and changed-work plan.
- A payback promise that does not show commodity values, disposal costs, labor assumptions and sensitivity cases.
What a defensible decision looks like
Proceed when the target task is specific, the baseline and trial use identical definitions, the integrated cell has a credible safety and maintenance design, and the whole-life model remains acceptable across realistic composition and uptime scenarios. Require a redesign, narrower task or further pilot when results depend on an unrepresentative stream, when purity and recovery trade-offs are hidden, or when downtime and intervention data are missing. A case study can tell you what to ask; only a controlled test on your facility’s material can establish whether the robot belongs on your line.
