How to Evaluate an IT Services Company’s Turnaround Beyond Quarterly Growth

A credible turnaround is more than a higher year-over-year revenue figure. Test whether growth is becoming more profitable, converting into cash, supported by durable client spending, deliverable with the available workforce, and broad enough to survive the loss of one customer or service line.

The most reliable method is to compare several indicators over the same periods and with the issuer’s own definitions: margins and cash conversion; client and wallet retention; backlog and renewals; utilization and billing rates; attrition and headcount; and revenue concentration and automation exposure. No single metric has a universal “healthy” threshold, and company disclosures are not directly interchangeable without checking their formulas and reporting periods.

What a real turnaround should change

Quarterly growth answers only whether reported revenue is larger than it was in a comparison period. It does not show whether the company earned an adequate return on that revenue, collected invoices, retained its best customers, or has enough people to deliver the work.

Evaluate a turnaround as a chain:

  • Demand: existing clients renew and expand, while new clients and contracted work create future revenue.
  • Delivery: the company has sufficient skilled capacity, sensible utilization, and pricing that reflects the value delivered.
  • Economics: gross and operating margins improve without relying on one-off accounting benefits.
  • Cash: profit becomes operating cash flow after working-capital needs, particularly receivables.
  • Resilience: revenue is not excessively dependent on one customer, one geography, one service, or a temporary demand spike.

A turnaround is stronger when these links improve together. A revenue rebound paired with weaker collections, falling margins, or employee losses is a different—and riskier—story.

1. Check earnings quality and cash conversion

Begin with the income statement, then reconcile it to cash. Compare quarterly and trailing-twelve-month revenue with gross margin, operating margin, net income, operating cash flow and, where disclosed consistently, free cash flow. Use the same period length and currency basis for every company in a comparison.

Separate recurring improvement from temporary effects

Read the earnings release and filing footnotes for factors that can inflate or depress a quarter without changing the underlying business:

  • foreign-exchange movements;
  • acquisitions and the timing of their consolidation;
  • restructuring charges or reversals;
  • unusually timed project expenses, bonuses or collections;
  • tax-rate changes and discrete tax benefits; and
  • changes in accounting presentation or KPI definitions.

Calculate the change in margin both as reported and, only when the company provides a defensible reconciliation, after identified one-time items. Do not call an adjusted result recurring merely because management labels it “adjusted.”

Use receivables and DSO as a cash-quality test

Days sales outstanding (DSO) relates receivables to recent revenue activity. Cognizant’s filing describes DSO as an indicator of collection timeliness and client credit terms. If revenue rises while receivables or DSO rise faster, ask whether the increase reflects growth timing, changed payment terms, a large unbilled balance, customer stress, or a collection problem. A higher DSO is a warning to investigate, not proof of misconduct or failure.

Check operating cash flow against net income over several quarters rather than treating one favorable collection period as a trend. Also examine contract assets, deferred revenue and write-offs when disclosed. A services company can report accounting profit before the related invoice is paid.

Question Evidence to collect Interpretation
Is growth profitable? Gross margin, operating margin and margin by segment or service line Improvement is more credible when it persists after disclosed one-time items.
Is profit turning into cash? Operating cash flow, free cash flow, receivables and DSO Cash that consistently trails earnings requires a working-capital explanation.
Is pricing improving? Realized billing rates and labor cost per professional Higher rates help only if utilization and delivery costs do not erode the gain.

2. Test client durability and future work

New sales and customer durability are separate tests. Count new-client wins, but also measure renewals, expansion in existing accounts, retained contract value and wallet retention. Gartner’s definitions illustrate the distinction: client retention measures how many clients remain, while wallet retention measures the spending retained from the prior client base.

Read client retention beside wallet retention

Wallet retention above client retention can mean that higher-spending customers were retained, retained customers increased their spending, or both, according to Gartner’s 2024 annual report. The reverse pattern may indicate many small accounts replacing lost large ones. Neither measure is a complete customer-health score; inspect the company’s calculation, cohort period and exclusions.

Look for concentration by customer and the share of revenue from the largest account or group of accounts. A high retention rate can still mask risk if one retained customer supplies an outsized portion of revenue.

Validate backlog instead of treating it as cash

Backlog is a forward-looking indicator, not recognized revenue or collected cash. Gartner defines consulting backlog as future revenue from in-process consulting and benchmark analytics engagements. Before assigning it much weight, determine:

  • the time horizon over which management expects conversion;
  • whether the figure is signed, cancellable, or subject to milestones;
  • which services and geographies are included;
  • how much backlog converted to revenue in prior periods; and
  • whether the company changed the definition during the turnaround.

Compare backlog growth with actual revenue and collections. A large backlog with weak conversion can reflect delays, customer cancellations, staffing shortages or optimistic scope assumptions.

Distinguish the sources of new revenue

Separate new logos, cross-selling to existing clients, price increases, volume increases and acquisitions. A turnaround relying mainly on one acquired business has different execution risk from one driven by organic expansion across many retained accounts. Require management to explain the bridge from opening contracted work to recognized revenue.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Inspect delivery economics and capacity

Services revenue depends on people’s billable time and the prices customers accept. Review utilization, realized billing rates, labor cost per professional, delivery-location mix, and margin by service line where disclosed.

Interpret utilization in both directions

Cognizant defines utilization as billed hours divided by available hours, excluding trainees, and uses it to assess revenue potential and gross-profit margins. Higher utilization can improve economics when demand and staffing are balanced. It can also signal under-capacity: Cognizant cautions that utilization above a target may indicate insufficient staff for current or future work.

Therefore, pair utilization with open roles, hiring lead times, overtime or subcontractor use, attrition, backlog and service-quality indicators. A sudden jump caused by cutting training or bench time may help one quarter while weakening future delivery.

Check pricing and mix

Realized billing rates reflect customer-perceived value, competition and geography, as Cognizant explains in its filing. Ask whether rate gains come from genuine value-based pricing, a favorable mix of high-end work, currency movements, or a temporary project. Compare rates with labor costs and utilization; rate growth alone does not guarantee margin expansion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Onsite/offshore or other delivery-location mix can change both cost and client preference. A lower-cost mix may improve margin but become unacceptable if the contract requires local presence, regulated handling or specialized expertise. Segment disclosures are essential because consolidated averages can conceal a weak service line.

Signal Potentially positive reading What to verify
Utilization rises Demand is filling previously idle capacity Training, hiring, overtime, attrition and quality have not been sacrificed.
Billing rates rise Pricing power or a richer service mix Currency, project mix and pass-through items do not explain all of the change.
Margin rises Delivery productivity or pricing is improving Restructuring, lower bonuses, acquisition accounting or temporary costs are not the main cause.

4. Assess workforce stability and delivery capability

People are both the principal cost and the production capacity of an IT services company. Track voluntary attrition separately from involuntary departures and restructuring when the issuer provides the split. Pair turnover with average headcount, ending headcount, hiring, utilization, employee costs and delivery performance.

Cognizant links higher attrition with recruiting, training, onboarding and productivity costs. A company can protect a quarter’s margin by slowing hiring, but the resulting vacancies may constrain backlog conversion later. Conversely, adding headcount ahead of confirmed demand can depress utilization and margins before revenue arrives.

Wipro’s published operating metrics include voluntary attrition and headcount alongside service delivery, customer relationship, customer concentration and utilization. That combination is useful because no single workforce number establishes health. The cited disclosures do not set a universal acceptable attrition rate; skills, geography, labor-market conditions and contract type differ.

Questions for workforce disclosures

  • Is attrition voluntary, involuntary, or driven by a restructuring program?
  • Are scarce skills being replaced quickly enough to meet signed work?
  • Did headcount growth track revenue, or did productivity change materially?
  • Are subcontractors filling gaps, and at what margin?
  • Do employee-engagement, quality, rework, incident or customer-satisfaction indicators deteriorate?

Watch for definition changes, such as reporting only selected business units or switching from quarterly to trailing-period attrition. Recast earlier periods where possible before drawing a trend.

5. Examine revenue quality, concentration and automation exposure

Growth is more durable when it is diversified across customers, services and geographies. Review the percentage of revenue from the largest clients, customer concentration disclosures, segment growth, contract duration and the contribution from acquisitions. A rapidly growing but narrowly concentrated service can make consolidated results fragile.

Separate service expansion from service replacement

Automation can create near-term implementation or managed-service demand while reducing the amount of manual work a provider performs later. TaskUs’s 2025 annual report describes client automation initiatives as a source of near-term growth that may ultimately automate some services the company provides. Treat this as a company-specific risk and opportunity, not a sector-wide forecast.

Ask whether automation revenue is recurring, usage-based, project-based or dependent on a small number of customers. Then identify the provider’s plan for reskilling, pricing and replacing displaced work. A high digital or omnichannel mix may show modernization, but it does not by itself prove durable margins.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Company-specific illustration: TaskUs

TaskUs reported that 87% of its 2025 revenue was delivered through non-voice, digital or omnichannel services. For the fiscal year ended December 31, 2025, it reported $1,183.5 million in service revenue, up 19.0% from $995.0 million in 2024, and a net-income margin of 8.6%. It also reported 34 new clients, a 36% new-client win rate and 67 current clients signing new statements of work.

Those figures demonstrate how to decompose growth into mix, profitability, new logos and expansion in existing accounts. They are not industry benchmarks or proof that every company with similar growth is healthy. TaskUs’s 2025 Form 10-K states: “Our operating results in any period are not necessarily indicative of the results that may be expected for any future period.”

6. Use historical metrics carefully

Older filings can teach you how a company defines a KPI, but they should not be treated as current market standards. Cognizant’s filing for the fiscal year ended March 31, 2017, reported DSO of 80 days versus 78 days in fiscal 2016. It reported utilization of 77% in 2017, 82% in 2016 and 81% in 2015.

These numbers are a historical illustration of how to read DSO and utilization together: utilization declined while DSO increased in that comparison. They do not establish a target for a current IT services company. Technology mix, contract structure, delivery geography and accounting definitions may all have changed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

7. Build a repeatable turnaround review

  1. Set the comparison window. Use at least four quarters when available, plus a trailing-period view, and mark acquisitions, divestitures and major currency changes.
  2. Normalize definitions. Copy each issuer’s exact descriptions for retention, wallet, backlog, utilization, attrition and cash flow. Do not compare unlike formulas.
  3. Map the revenue bridge. Split reported growth into volume, price, mix, currency, acquisitions, new clients and expansion in existing clients.
  4. Test earnings quality. Compare gross and operating margins with operating cash flow, receivables, DSO and disclosed exceptional items.
  5. Test demand durability. Review retention, wallet retention, renewals, backlog, cancellation terms and historical backlog conversion.
  6. Test delivery capacity. Put utilization beside headcount, hiring, attrition, subcontractors, billing rates and service-quality evidence.
  7. Map concentration and exposure. Identify large customers, dominant services, geographies, acquisitions and automation-sensitive work.
  8. Write a conditional conclusion. State which improvements are demonstrated, which depend on assumptions, and what quarterly evidence would confirm or weaken the thesis.

8. Recognize misleading turnaround patterns

Revenue up, cash down

This pattern can result from billing timing or deliberate investment in growth, but rising DSO and receivables demand an explanation. Check collections in subsequent quarters and customer credit terms before concluding that growth is low quality.

Margin up, capacity down

Lower hiring or training can lift near-term utilization and margin while leaving the company unable to fulfill backlog. Look for delivery delays, overtime, subcontracting and employee departures.

Retention up, wallet down

Many small customers can replace fewer large accounts. Inspect customer-size cohorts and concentration rather than relying on a headline retention percentage.

Backlog up, revenue flat

Investigate start dates, cancellation rights, staffing and prior conversion. Backlog becomes useful evidence only when the company consistently turns it into recognized revenue and cash.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Growth up, concentration up

A single customer or service line may be driving the recovery. Stress-test the result by modeling the effect of losing that account or seeing automation reduce the associated work.

9. Decide whether the evidence supports a turnaround

Classify the evidence into three levels rather than forcing a binary verdict:

  • Demonstrated improvement: revenue, margins and cash conversion improve over comparable periods, while retention and delivery indicators remain stable or better.
  • Promising but unproven: bookings, backlog or new-client wins improve, but conversion, collections or workforce capacity have not yet caught up.
  • Optical recovery: reported growth is accompanied by weaker cash conversion, falling retention, stressed capacity, rising concentration or dependence on one-time effects.

Use the company’s own earlier periods as the primary baseline. Sector comparisons can add context, but the available disclosures do not establish universal thresholds for DSO, utilization, attrition, retention, margins or backlog conversion. The strongest conclusion is therefore conditional and evidence-based: identify the operating links that have improved, the links still failing, and the next disclosure that would change your assessment.
