The safest way to evaluate an AI data platform is to define the business workflow first, then make every vendor answer the same questions and prove the answers with your data, controls, costs and failure cases. A polished demonstration is only a claim to test—not evidence that the platform will work in production.
Write down the users, data sources, decisions or actions the system must support, non-negotiable constraints and measurable outcomes before scheduling demos. Then apply a weighted scorecard covering production fit, data integration, governance, operations, economics and business value. Use a tightly scoped pilot to investigate the largest risks, and approve a platform only when the contract, operating model and exit path are as clear as the technology.

1. Define the decision before you see a demo
Start with a one-page use-case statement. It should identify:
- Users and owners: the teams that will operate the platform, consume its outputs and remain accountable for decisions.
- Data: source systems, formats, expected volumes, sensitivity, quality problems and update frequency.
- Workflow: the decision or action the platform supports, where human review occurs and what happens when the system is unavailable or uncertain.
- Outcome: a baseline and a measurable target, such as reduced handling time, fewer errors, faster investigation or higher conversion.
- Constraints: identity provider, deployment model, data residency, retention, regulatory obligations, latency, availability and integration boundaries.
Separate hard gates from preferences. A required identity integration, legal retention period or regional hosting condition should be a pass/fail requirement, not something a lower price can offset. Preferences—such as interface style or optional connectors—can receive points.

Freeze the criteria and their weights before vendor demonstrations. Record assumptions, open questions and who must approve each requirement. This prevents a persuasive demo from changing the definition of success halfway through the selection.
2. Use one six-part scorecard for every platform
Ask each supplier the same questions, score answers on the same scale and preserve the evidence behind every score. Define your scale in advance—for example, 0 for absent, 1 for a material gap, 3 for adequate with conditions and 5 for proven fit with documented evidence. A high score cannot overcome a failed hard gate.
| Dimension | What to examine | Evidence or test to request |
|---|---|---|
| Technical and production fit | Required workloads, extensibility, performance assumptions, resilience, observability, evaluation methods and management of model, prompt and policy changes. | Reference architecture, dependency list, performance assumptions, evaluation approach, monitoring design and change controls. In a pilot, apply realistic load and failure conditions. |
| Data and integration | Connectors, data flows, identity and access patterns, deployment, residency, retention, implementation boundaries and effort required to connect existing systems. | Architecture and data-flow diagrams, integration inventory, identity and retention details, and an effort estimate for each system boundary. |
| Governance, security and compliance | Encryption, tenant isolation, access control, logs, incident response, privacy, model updates, harmful output, prompt injection, evaluation, explainability and auditability. | Security attestations, control descriptions, privacy and retention defaults, governance documentation, update policy, abuse handling and testing approach. |
| Operations and support | Ownership after launch, escalation, service continuity, implementation roles, runbooks, enablement and training. | Service-level commitments, escalation path, operating model, responsibility matrix, training plan and references for comparable deployments. |
| Economics, contract and exit | Usage and licensing basis, implementation and support charges, overages, pass-through dependencies, data use, export rights, renewal, transition and portability. | Pricing logic with workload assumptions, contract terms, subcontractors, export formats and transition assistance. |
| Business value | Use-case KPI, baseline, expected outcome, time to value, dependencies, adoption and conditions under which claimed gains fail. | KPI assumptions and measurement plan, implementation dependencies, comparable customer outcomes and explicit limitations. |
Weight the dimensions according to the risk of your use case. A regulated or customer-facing workflow may give more weight to governance and data integration; an internal exploratory workload may emphasize speed and extensibility. There is no universal weighting formula.

4. Test the platform with your own constraints
A pilot should reduce the most consequential uncertainty, not showcase the nicest interface. Agree on the plan, data controls and success measures before work starts. Use the same scope and evaluation method for every vendor.
- Choose a representative slice. Include normal records, edge cases, permission variations, messy schemas and the volumes that influence cost or performance. Use production data only under approved privacy and security controls; otherwise use a demonstrably representative dataset.
- Define measurable pass criteria. Specify accuracy or quality thresholds, latency, availability, integration effort, human-review rate, failure handling and maximum acceptable cost. Establish the baseline before the first run.
- Exercise difficult integrations. Connect the identity provider and at least one critical source. Test incremental loads, schema changes, duplicate records, revoked access and recovery from a failed transfer.
- Test governance paths. Verify that permissions follow the data, logs contain the events auditors need, retention and deletion requests work, and model or policy changes are visible and reversible.
- Force failure and uncertainty. Introduce missing fields, malformed inputs, service interruptions, rate limits, unsafe prompts and low-confidence results. Record whether the system fails safely, alerts an operator and preserves a usable audit trail.
- Measure the complete workflow. Include preparation, configuration, review, correction, monitoring and downstream action—not just the model response. Capture staff hours and support effort.
- Document variances. For every result, note the dataset, configuration, date, workload, human intervention and unresolved assumption. A pilot result without those conditions is not comparable.
Do not let interface satisfaction substitute for production evidence. A platform that looks impressive but cannot inherit permissions, explain changes or recover from bad data has not passed the pilot.
5. Evaluate data-intensive and customer-data use cases correctly
For any data-heavy workload, inspect real schemas and integration boundaries rather than accepting a connector list. Ask how the platform validates records, handles late-arriving data, detects breaking schema changes and reconciles conflicting identities.
Recommended Free Tools
If the use case is specifically a customer data platform, add tests for batch and streaming ingestion, profile matching, identity conflict correction, segmentation and activation into the organization’s CRM, warehouse and marketing or service systems. Those questions are specific to customer data platforms; they should not be treated as mandatory features of every AI data platform.

6. Calculate total cost, not just the license
Request at least three scenarios—low, expected and high usage—with all assumptions exposed. A license quote can omit costs that determine whether a deployment is affordable.
| Cost area | Questions to answer |
|---|---|
| Platform and model usage | Is billing based on seats, capacity, tokens, records, calls, storage, environments or a combination? What are minimums, quotas and overages? |
| Infrastructure | Who pays for compute, storage, backups, replication, network transfer and regional copies? |
| Connectivity | Are premium connectors, gateways, API calls or data-movement services charged separately? |
| Implementation | What are the estimated hours for integration, migration, data cleaning, testing and security review? |
| People and operations | What internal engineering, data stewardship, model evaluation, monitoring and incident-response capacity is required? |
| Enablement and support | Are training, onboarding, premium support and professional services included or extra? |
| Contract changes | How do renewal increases, tier changes, currency, minimum commitments and termination charges work? |
Microsoft’s guidance for its Fabric and Purview environment illustrates why this matters: Fabric capacity or compute, OneLake storage, mirroring or replication, Power BI licensing, Purview subscription and consumption factors, and separately priced connected cloud services can all affect the bill. That is Microsoft-authored guidance about its own environment, not a market benchmark or a current quote for other platforms. Obtain the equivalent, platform-specific breakdown from every supplier.
7. Make ownership, governance and operations part of the design
Technology selection does not assign accountability. Name the business owner, data owners, platform administrator, security approver, model-risk owner and incident commander before signing.

Microsoft’s Cloud Adoption Framework describes unification as four connected activities: organizational readiness and data ownership; architecture; governance and security baselines; and operational standards for ingestion, data products, security and lifecycle. It states, “Unifying the data platform is an investment in capability, not a wholesale replacement of every system.” This is Microsoft’s recommended approach: build a shared capability while continuing to use existing data systems where they remain fit.

Use those activities as design questions, not as proof that any product meets them. Your operating model should specify:
- Who approves new data sources, models, prompts and policy changes.
- How access is requested, reviewed, revoked and audited.
- Which metrics reveal drift, degraded data quality, unsafe output, rising latency or unexpected spend.
- How incidents are triaged, communicated, contained and investigated.
- When a model, connector or dataset is retired, archived or deleted.
8. Add fairness, explainability and stakeholder checks
A governance checklist should cover requirements, privacy, security, model monitoring, audit, fairness and bias mitigation, interpretability, stakeholder collaboration, scalability, compatibility, supplier expertise and support. Ask organizations that have implemented the platform what failed, what remained manual and which promised controls required customization.
These are evaluation prompts, not evidence that a supplier satisfies them. Require a demonstration or document for each control that matters to your decision, and assign an owner to verify it.

Public procurement can provide a useful structure without becoming a universal formula. An October 2025 evaluation document from the Municipal Association of Victoria assigns 20% to Strategic Relevance and Capability, 20% to Governance, Ethics and Human-Centred AI, 25% to Regulatory and Legislative Compliance, 15% to Data Usage, Security and Technical Standards, 10% to System Integration and Improvement, and 10% to Sustainability, Implementation and Support. It also applies a minimum compliance condition for that council context. Those weights and threshold belong to that jurisdiction and procurement; adapt the categories to your own risk rather than copying the percentages.

10. Verify contract, portability and exit before approval
Ask what happens if usage doubles, a model provider changes terms, a connector is discontinued or the organization leaves. Confirm:
- Export formats for raw data, transformed data, metadata, prompts, evaluations, policies, logs and configurations.
- Whether exports are complete, machine-readable and usable without proprietary services.
- Deletion timing, backup expiry and certificates after termination.
- Transition assistance, fees, notice periods and access during migration.
- Ownership and permitted use of customer data, derived features, embeddings and generated content.
- Subprocessor changes, audit rights, liability, service credits and renewal protections.
Portability is a practical test: request a sample export and document which parts of the workflow can be reconstructed elsewhere. If a supplier will not state the exit conditions, treat that uncertainty as a scored commercial risk.
11. Make the decision auditable
Keep a decision record containing the use-case statement, hard gates, weights, vendor responses, evidence links or document names, pilot results, assumptions, unresolved risks, total-cost scenarios and approval signatures. Distinguish facts from forecasts. A claim shown in a controlled demonstration is not the same as a customer-validated outcome, and neither is a guarantee for your workload.
Recheck functionality, supported regions, certifications, contract language, pricing meters, model-provider dependencies and applicable law immediately before contracting. The reviewed guidance does not establish a universal price range, implementation timeline or single best platform; current vendor evidence and your own requirements must resolve those questions.
12. A practical go/no-go rule
Proceed only when all hard gates pass, the pilot meets its predefined outcome and risk thresholds, the operating owner accepts the runbook, and the full commercial and exit terms are documented. Pause or reject when a critical control is merely promised, integration effort is unbounded, costs depend on undisclosed usage assumptions, or the vendor cannot show how the system behaves under failure.
The strongest platform is not the one with the most features. It is the one that can support the defined workflow with evidence, fit your data and identity boundaries, be governed and operated by accountable people, produce measurable value at realistic cost and leave you a workable path if circumstances change.
