How to Evaluate AI and Robotics Products at a Trade Show

A trade-show demonstration proves only that a product produced a particular result under the conditions you saw. It does not, by itself, prove reliable performance, safe operation, secure data handling, useful economics, or readiness for your workplace. Evaluate the demo as a bounded test: define your decision first, record the exact conditions, vary the inputs, expose failure handling, and request evidence that resembles deployment.

What a trade-show demonstration can—and cannot—establish

The most useful question is not “Did it work once?” but “What claim is justified by what I observed?” A polished run is evidence of an observed capability. A deployment decision requires broader evidence about repeatability, limitations, risk, integration, and performance in the intended context.

As an Amazon Associate I earn from qualifying purchases.

Conclusion you might draw Evidence needed What one successful booth run does not establish
The system can perform a particular behavior A clearly described task, input, environment, configuration, and success condition observed directly That it will perform the behavior with different inputs, users, layouts, or starting conditions
The behavior is repeatable Multiple documented trials, including unsuccessful attempts and consistent measurement rules Reliability or a meaningful success rate when the number of attempts is unknown
The product fits your workflow Testing with representative data, interfaces, people, policies, and operating constraints Integration effort, training needs, maintenance burden, or process impact
The product is ready to deploy Deployment-relevant evaluation covering performance, safety, security, privacy, human oversight, and recovery Readiness for your specific risk tolerance, site, regulation, or business process

NIST describes this distinction through test, evaluation, verification, and validation (TEVV). Its statement is direct: “The NIST AI Risk Management Framework specifically calls for a Test, Evaluation, Verification, and Validation (TEVV) methodology.” Treat the booth as one observation inside that larger process, not as the process itself.

Define the decision before you enter the booth

A broad request such as “Show me what it can do” lets the exhibitor choose the task, input, conditions, and definition of success. Write one decision question that a demonstration can inform, then state what result would change your next step.

Write a decision question

Use a form such as: “Can this system complete [defined task] for [defined user] in [defined setting] while meeting [measurable threshold] and avoiding [unacceptable outcome]?” Examples include completing a document-classification workflow on your representative files, or picking and placing mixed packages from a moving conveyor without a person touching the items.

Specify the operating context

  • Task: Name the complete workflow, not a component action.
  • User: Identify the skill level, number of users, and who remains accountable.
  • Inputs or objects: Describe the formats, sizes, languages, variability, labels, and expected exceptions.
  • Environment: Record lighting, noise, network access, layout, floor surface, temperature, obstacles, and other constraints that matter.
  • Success measure: Define accuracy, completion time, throughput, quality, or another observable threshold.
  • Unacceptable failure: State errors that are disqualifying even if the average result looks good.
  • Decision rule: Decide whether the result means “request evidence,” “run a controlled pilot,” “continue comparing,” or “stop.”

Use a short pre-demo worksheet

Field Example entry
Decision question Can the system classify incoming service requests into our five routing queues?
Representative input Recent de-identified requests, including attachments, misspellings, and ambiguous cases
Success threshold At least the agreed routing accuracy, with every high-risk category sent to human review
Unacceptable failure Confidently routing a safety-related request to the wrong queue
Required human role Reviewer approves uncertain or high-risk cases; no silent autonomous override
Evidence that changes the decision Test results on representative inputs, error categories, version, and handling of retained data

NIST’s TEVV-Athlon framework, announced as a draft on August 7, 2026, emphasizes customizable assessment objectives for different AI systems and applications. That principle applies at a booth: tailor the questions to the decision rather than accepting a generic product score.

Record exactly what was shown

Assign one person to observe and take notes while another asks questions. Write facts separately from vendor claims and from your own interpretation. If a detail is not disclosed, record “not stated” rather than filling the gap with an assumption.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Capture identity and configuration

  • Product name, model or edition, software and firmware version, and date of the demonstration
  • Hardware, sensors, cloud services, plug-ins, prompts, policies, and other configuration visible or disclosed
  • Whether the run used a production release, beta build, research preview, or custom demonstration setup
  • Required network connection, external services, account permissions, or special data preparation

Capture the task and conditions

  • Exact input, object, prompt, file, scene, or starting arrangement
  • Environment, lighting, noise, layout, obstacles, network state, and other relevant conditions
  • Preparation performed before the run, including labeling, calibration, preloading, cleaning, or arranging objects
  • Start and end times, duration, number of attempts, and the stated success condition

Capture assistance and interruptions

  • Every operator action, remote-control command, hidden setup step, manual correction, or verbal cue
  • Whether the system paused, reset, retried, or restarted, and who initiated each action
  • Whether a person selected the example, removed difficult cases, edited an input, or approved the result
  • Whether the run was live, partially prerecorded, simulated, or replayed from an earlier session
Observation Question to ask immediately Why it matters
A run succeeds What was the denominator: how many attempts, including failures? A single success cannot be converted into a success rate
A person touches the system Was that intervention required, optional, or only for the demonstration? Intervention changes labor, safety, and autonomy claims
The scene is unusually orderly What preparation is required in normal operation? Preparation may be the hidden cost or limiting condition
A version is mentioned vaguely Which exact build produced this result, and will that build be supplied? Performance evidence must be traceable to the version evaluated

These prompts are practical observation controls, not a formal trade-show checklist published by NIST. They apply NIST’s expectation that test sets, metrics, methods, and conditions be documented well enough to support repeatable evaluation.

Evaluate an AI product across the dimensions that matter

Do not reduce an AI system to one accuracy or quality number. NIST identifies characteristics such as accuracy, reliability, robustness, privacy, security, safety, explainability, and harmful-bias risk as separate considerations whose importance depends on context.

Accuracy and quality

  • What task and label definition produced the reported result?
  • Which data set or evaluation set was used, and how closely does it represent your inputs?
  • What are the main error categories, and how often does each occur?
  • Are results measured per item, per user, per session, or per completed workflow?
  • Does the metric include abstentions, rejected inputs, retries, or human corrections?

Ask to see examples of incorrect, borderline, and rejected outputs, not only successful examples. A metric without its population, denominator, and conditions cannot be compared fairly with another metric.

Reliability and robustness

Ask how performance changes when inputs are incomplete, noisy, out of distribution, adversarial, multilingual, poorly formatted, or presented in a different order. Request the behavior over repeated runs if the system is nondeterministic. Clarify rate limits, service interruptions, latency variation, and what happens when a dependent service is unavailable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Uncertainty and human review

Find out whether the system can express uncertainty, abstain, or escalate. Ask how confidence is calibrated, what threshold triggers review, who reviews the result, and whether a reviewer can see the relevant evidence. A human-in-the-loop claim is incomplete unless the human’s workload, authority, response time, and override path are defined.

Privacy and security

Ask what data are collected, retained, logged, used for training, shared with subprocessors, or transferred across jurisdictions. Clarify encryption, access controls, deletion procedures, tenant isolation, audit logs, prompt or file retention, and behavior after an account is closed. For a demonstration using your data, obtain permission and use data that your organization has approved for external processing.

Explainability, bias, and safety

Ask what explanation or evidence accompanies an output and whether it is useful to the person making the decision. Identify groups, languages, use cases, or conditions for which performance has not been characterized. For high-impact or safety-related tasks, ask how harmful outputs are detected, blocked, reported, corrected, and reviewed. Do not treat a generic fairness or safety statement as evidence for your particular population and workflow.

Security How are accounts, interfaces, models, and logs protected? Threat model, testing summary, access controls, and incident process
Explainability and bias How are decisions explained and checked for uneven performance? Group- or context-specific analysis, known limitations, and review procedures
Safety What prevents or contains harmful outputs or actions? Safeguards, escalation paths, test cases, and residual-risk statement

Evaluate a robot as a complete task, not a moving prop

A robot demonstration can look impressive while leaving the hardest parts untested. Examine the chain from sensing to decision to movement, then include the person who supervises, recovers, or maintains the system. NIST robotics measurement work identifies perception, grasping and manipulation, mobility, and application-specific evaluation as relevant areas.

Perception

Ask what the robot sensed, which sensors were active, and what conditions they require. Request a different object, orientation, texture, size, label, lighting condition, or background that resembles your site. Ask how the system detects occlusion, missing objects, reflective surfaces, people, and unexpected obstacles.

Cognition and task reasoning

Ask how the robot selects an action, handles ambiguity, sequences subtasks, and recognizes that an attempt failed. Clarify whether a remote operator, scripted waypoint, precomputed plan, or live decision model supplied the behavior. Find out what information the system needs before starting and how it updates its plan when the scene changes.

Physical control

Measure the actual task outcome rather than admiring a single motion. Ask about grasp success, placement tolerance, cycle time, force limits, navigation accuracy, collision detection, battery or charging constraints, and recovery from a dropped or jammed item. Confirm which safety-rated controls are present and which safeguards are still being developed.

Human intervention

Record every intervention, including a person repositioning an object, clearing a fault, approving a plan, taking over a control, or pressing reset. Ask how often intervention is expected during normal operation, how long recovery takes, what training is required, and whether the system stops safely if the operator is unavailable.

Run a structured variation

  1. Ask the exhibitor to repeat the demonstrated task without changing anything, so the original run is documented.
  2. Change one relevant variable, such as object type, starting position, lighting, obstacle, or order of items.
  3. Ask the robot to continue rather than allowing an immediate manual reset.
  4. Record the first symptom of failure, the system’s response, the human action, downtime, and final outcome.
  5. Ask whether the variation is covered by existing validation data or requires a new engineering effort.

This component-and-workflow view reflects NIST’s robotics measurement context. The exact visitor prompts above are an evaluation method for buyers, not a claim that NIST has issued a trade-show procedure.

Probe boundaries, failures, and recovery

Boundary testing often reveals more than another perfect demonstration. Choose variations that could occur in your operation and ask the exhibitor to state the expected behavior before running them.

  • Input variation: Try representative formats, incomplete information, unusual phrasing, noise, glare, occlusion, or damaged packaging.
  • People variation: Ask how performance changes with a novice user, multiple users, a different accent, protective equipment, or an unexpected bystander.
  • Environment variation: Change lighting, background, network state, floor condition, temperature, layout, or nearby activity where safe to do so.
  • Starting-state variation: Begin with objects misaligned, a queue out of order, a partially completed job, or a known state mismatch.
  • Resource variation: Ask what happens when connectivity, battery, memory, compute capacity, or a dependent service is limited.
  • Adversarial or unsafe condition: For AI, ask about malicious or misleading inputs; for robots, ask about obstacle detection and safe stop behavior. Do not create a dangerous situation merely to test a claim.

Ask for the failure protocol

Request the written or demonstrated sequence for detection, safe stop, notification, diagnosis, recovery, logging, and restart. Clarify whether recovery preserves work, loses data, requires a specialist, or creates a new safety risk. A system that fails safely and transparently may be more suitable than one that succeeds more often but hides its uncertainty.

Separate retries from independent trials

A retry after hidden preparation is not necessarily an independent trial. Ask whether failed attempts remain in the reported denominator, whether the system or operator changed settings between attempts, and whether examples were selected after seeing earlier outcomes.

Request evidence after the demonstration

Leave the booth with a written evidence request tied to your decision question. NIST’s AI Risk Management Framework Core, in its Measure function, supports documenting metrics and test sets, evaluating under conditions similar to deployment, and recording limits on generalization.

Evidence to request for an AI system

  • Versioned evaluation report with task definition, data sources, test-set construction, metrics, denominators, and error categories
  • Results on inputs that resemble your users, languages, formats, operating conditions, and risk profile
  • Unsuccessful trials, abstentions, retries, human corrections, and known limitations
  • Robustness, security, privacy, safety, explainability, and bias assessments appropriate to the use case
  • Human-review workflow, escalation thresholds, audit records, and responsibilities after deployment
  • Data-flow, retention, deletion, access-control, and incident-response documentation

Evidence to request for a robot

  • Task-level throughput, completion, quality, downtime, and intervention measures
  • Perception, manipulation, mobility, and safety test results under conditions resembling your facility
  • Failure modes, recovery times, safe-stop behavior, maintenance requirements, and operator training
  • Site assumptions, calibration procedure, floor and lighting requirements, network dependencies, and integration interfaces
  • Results for variations in objects, layouts, starting states, and human activity, with unsuccessful trials included

Look for a holistic evaluation plan

NIST’s ARIA Evaluation Planning Manual, published September 18, 2026, describes a holistic approach that combines model testing, red teaming, and user testing. For a consequential purchase, a vendor’s evidence should likewise go beyond a benchmark: it should show how the system was challenged, how real users interacted with it, and what limitations remained.

Evidence quality Characteristics Decision use
Booth observation One or a few runs; conditions and assistance partly known Generate questions and decide what to test next
Vendor evaluation Documented task, version, method, metrics, test set, failures, and limitations Compare products and design a controlled pilot
Independent or jointly witnessed evaluation Representative conditions, agreed protocol, repeatable measures, and transparent unsuccessful results Support a pilot or procurement decision
Deployment validation Your workflow, users, controls, integration, risks, and acceptance criteria tested before live use Decide whether and how to deploy

Compare products on common terms

When several exhibitors make similar claims, use the same task, inputs, variation, success definition, and intervention rules for each. A vendor should not receive a higher score merely because it chose an easier example or reported a more flattering metric.

Comparison axis Questions to apply identically
Task performance Did each product meet the same success measure on the same type of task?
Sensitivity to variation How did performance change with representative differences in inputs, objects, people, layouts, or starting conditions?
Human intervention How often did a person intervene, what did they do, and how did the system recover?
Risk controls How are safety, security, privacy, reliability, robustness, and other use-case risks handled?
Evidence quality Are methods, versions, test sets, unsuccessful trials, and generalization limits disclosed?
Workflow fit What integration, training, facilities, data, maintenance, and fallback processes are required?

Use a transparent scoring sheet

You may assign a simple internal score—such as 0 for not demonstrated, 1 for demonstrated only under narrow conditions, 2 for supported by relevant vendor evidence, and 3 for independently or jointly verified under representative conditions. Keep the score as an internal comparison aid, not as a NIST-endorsed rating. Attach the notes and evidence behind every number so a high score cannot hide a disqualifying failure.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep claims version-specific

Record the exact software, model, firmware, prompt, policy, sensor package, and hardware configuration evaluated. Ask what changed between the booth build and the version available for purchase. A later update can improve or degrade behavior, so the evidence must remain traceable to the product you would actually operate.

Translate the demo into a pilot gate

If the demonstration merits further work, define the conditions for a controlled pilot before signing off. A pilot should test the gaps the booth could not answer.

  • Data and inputs: Use approved, representative data or objects, including difficult and high-risk cases.
  • Environment: Reproduce relevant layout, lighting, network, noise, safety zones, and operating schedules.
  • Acceptance criteria: Set thresholds for quality, throughput, latency, intervention, downtime, and unacceptable failures.
  • Human oversight: Name reviewers, escalation triggers, authority to stop the system, and workload limits.
  • Security and privacy: Complete access, retention, deletion, vendor-access, and incident-response reviews.
  • Integration: Test interfaces, authentication, logging, data export, maintenance, calibration, and fallback procedures.
  • Change control: Require notice and re-evaluation when the model, software, hardware, data source, or workflow changes.
  • Exit plan: Define how to pause, roll back, remove, or replace the system without losing records or compromising safety.

Common trade-show traps and the corrective question

Trap What it can conceal Corrective question
Only the easiest example is shown Performance may fall on representative or difficult cases Can I supply or select a case that reflects our normal variation?
Operator assistance is invisible The product may require more labor or remote control than implied Please identify every human action, including setup, correction, and reset
Retries are presented as continuous success Failures and downtime disappear from the story How many attempts failed, and are retries included in the denominator?
A component is shown instead of the workflow Integration, handoffs, and recovery remain unknown Can we test the complete task with its normal inputs and outputs?
A benchmark is quoted without context The metric may not transfer to your population or operating conditions What data, labels, version, and conditions produced that number?
A polished recording is mistaken for a live run Timing, failures, and operator actions cannot be observed Which parts are live, simulated, or prerecorded?
“Human in the loop” is treated as a safety guarantee The reviewer may lack time, information, authority, or training What exactly does the reviewer see, decide, and remain responsible for?
Demo conditions are assumed to generalize Lighting, layout, inputs, users, or network dependencies may be essential Which conditions are required, and where has generalization been tested?

State the conclusion at the strength the evidence supports

After the show, write three separate notes:

  1. Observed: What happened, under which documented conditions, with what assistance?
  2. Claimed: What the vendor says the product can do, and what evidence the vendor supplied?
  3. Decision: What you will test, request, compare, pilot, or reject next?

A defensible conclusion might read: “The system completed the demonstrated workflow on the stated input with one operator reset. This supports further evaluation of that behavior; it does not establish performance on our full input range, intervention rate, safety controls, or deployment readiness.” That wording preserves the useful observation without turning it into an unsupported promise.

The best trade-show evaluation is therefore disciplined evidence collection. Define the decision, observe the complete system, vary the conditions, document failure and intervention, request deployment-relevant evidence, and compare products using the same terms. Only then can a booth visit inform a responsible purchase or pilot decision.
