A defensible startup runway is a month-by-month cash forecast tied to a measurable milestone—not a single division that promises a comforting number of months. Start with cash you can actually spend, separate operating activity from financing, calculate gross and net burn, check whether burn is accelerating, and model revenue, collections, hiring and major expenses under several scenarios. Then size funding for the cash required to reach the next credible milestone, the time needed to raise it and a contingency buffer.
The calculation usable cash ÷ monthly net burn is still useful, but only as a conditional baseline. It answers what happens if the chosen burn assumption stays unchanged. A forecast answers the more important question: when does cash fall below your operating floor under realistic changes in the business?

What runway, gross burn and net burn actually measure
Runway is time to a decision point
Runway is the time your company can continue operating before usable cash reaches a defined floor. That floor might be zero, a minimum balance needed for payroll and vendors, or the amount required to complete a planned transaction. For fundraising, the useful endpoint is usually a milestone that can change your financing or operating position: a product release, a regulatory approval, a target of recurring revenue, a repeatable acquisition channel or another outcome investors can evaluate.
Counting months until the bank balance hits zero can produce a false sense of security. If a raise takes longer than expected, if a large invoice is paid early, or if a new hire starts before revenue arrives, the practical runway is shorter than the static calculation.

Gross burn describes the cost base
Gross burn is total monthly cash expense before revenue is offset. It shows how much the business spends to operate: payroll, contractors, cloud services, rent, sales and marketing, insurance, taxes, professional fees and other cash costs. A company can have a high gross burn and still consume little cash if operating receipts are strong; gross burn alone does not tell you how fast cash is disappearing.
Net burn describes cash consumption
Net burn is operating cash outflow less operating cash inflow for the period. It is the pace at which normal operations consume cash. Use operating receipts actually collected, not bookings or invoices that have not been paid. Keep financing flows—such as a new equity round, a debt draw or a transfer between accounts—outside operating inflows. Lunera’s September 28, 2026 search-result guidance describes this cash-based treatment and specifically excludes fundraising, debt draws and transfers from operating inflows; the underlying page was not directly available, so treat that as source-attributed methodology rather than a sweeping accounting-standard statement.
Static runway is a conditional baseline
The familiar formula is:
Static runway (months) = usable cash ÷ monthly net burn

If cash is $250,000 and monthly burn is $70,000, the result is about three and a half months. These are worked examples in CRV’s August 18, 2026 guide, not statistics about startups. The result changes immediately when collections, hiring or costs change, which is why it should be checked against a monthly cash bridge.
Define the cash you can really spend
Begin with a cash reconciliation rather than copying the headline balance from one bank account. List every operating account, money-market balance and other liquid resource, then remove funds that are restricted, legally ring-fenced, pledged as collateral, reserved for taxes or unavailable until a condition is met. Record the date of the balance and the expected settlement date of material transfers.
- Include: cleared cash that the company can use for ordinary operating payments.
- Exclude: an unclosed fundraising round, an undrawn credit facility, a term sheet, a customer promise, pending refunds and inter-account transfers that do not increase company-wide cash.
- Flag separately: customer deposits with delivery obligations, grant money with spending restrictions and debt proceeds that carry repayment or covenant requirements.
Use the same definition of usable cash in every scenario. Otherwise, the comparison can look precise while quietly moving unavailable money into the starting balance.
Calculate burn from reconciled cash activity
Build a monthly operating bridge
For each completed month, reconcile the opening cash balance to the closing balance:
Recommended Free Tools
- Start with opening usable cash.
- Add operating cash collected from customers and other ordinary operating receipts.
- Subtract operating cash paid for payroll, suppliers, taxes and other expenses.
- Show equity proceeds, debt draws, repayments and transfers on separate lines.
- Confirm that the calculated closing balance agrees with bank records.
Operating outflows minus operating inflows gives net burn for that month. If inflows exceed outflows, the period has negative net burn (an operating cash surplus); do not force a positive burn number into the formula without labeling the sign convention.
Investigate timing and one-off items
A single month can be distorted by an annual insurance payment, a tax remittance, a severance package, a major equipment purchase or a customer that pays several invoices at once. Tag each unusual item as recurring, one-time or timing-related. Do not erase a real cash payment simply because it is inconvenient; instead, show the cash impact in the actual month and create a clearly labeled normalized view for planning.

Use a trailing average, then test the trend
CRV recommends recomputing a trailing three-month net-burn average every month. Its guide states: "A trailing three-month average of net burn, recomputed every month, gives a steadier planning number that stays current as the business changes." This is investor guidance from August 18, 2026, not a formal accounting standard. The average smooths lumpy payments, but it can conceal acceleration. Compare each of the last three months separately, inspect the slope, and include recently approved hires in the forward plan. If burn is rising, weight recent months more heavily or use a forecast that explicitly schedules the increase instead of relying on the unweighted average.
Turn the baseline into a month-by-month forecast
A usable forecast is a cash bridge with one column for each future month. Keep assumptions visible and editable so another operator can reproduce the result.

|---|---|---|
| Opening usable cash | Prior month’s ending cash after restrictions | Prevents unavailable funds from inflating runway |
| Operating cash inflows | Collections by month, including payment timing | Separates revenue recognition from cash receipt |
| Operating cash outflows | Payroll, contractors, vendors, taxes and other payments | Captures the actual cash cost of operating |
| Financing events | Equity proceeds, debt draws, repayments and fees | Keeps financing separate from operating burn |
| Ending usable cash | Opening cash plus inflows minus outflows, adjusted for financing | Shows the month in which the cash floor is breached |
Model revenue and collections separately
Enter when customers are expected to pay, not only when contracts are signed. Apply realistic payment terms, renewal timing, refunds, failed payments and concentration risk. A base case might use signed contracts and a documented conversion rate; a conservative case can delay collections or reduce conversion; an aggressive case can add only growth supported by a specific pipeline and capacity plan. State which assumptions are estimates and which are contracted cash receipts.
Schedule hiring by start date and cash cost
For every planned role, enter the start month, salary or contractor rate, employer taxes, benefits, recruiting fees and any equipment or onboarding cost. A January hire that starts in March changes March cash, not the average monthly burn you calculated from last year. Include already accepted offers and contractual notice periods in the baseline; keep optional roles in a separate scenario switch.
Capture material operating commitments
List annual renewals, implementation fees, minimum vendor commitments, leases, compliance work, litigation reserves and planned capital purchases in the month cash leaves the company. If a cost is variable, link it to the operating driver that creates it. If the amount is uncertain, use a range or a probability-weighted assumption and show the effect on the cash floor.
Run at least three cases
Compare conservative, base and aggressive cases in parallel. The cases should differ in identifiable drivers rather than arbitrary percentages.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problems| Case | Revenue and collections | Hiring and spending | Decision use |
|---|---|---|---|
| Conservative | Slower growth, delayed or lower collections, higher churn or refunds where plausible | Only essential hires; discretionary programs delayed | Tests survival if the plan underperforms |
| Base | Most supportable pipeline conversion and payment timing | Approved operating plan with committed hires | Primary planning case and board reporting view |
| Aggressive | Faster conversion or expansion backed by explicit assumptions | Earlier investment to capture the opportunity | Shows upside and the cash required to pursue it |
The Startup Project, operated by Scalable Ventures, describes an editable Excel or Google Sheets runway template with starting-cash assumptions, revenue-growth expectations, hiring and expense categories, monthly cash-flow projections and scenario tabs. That feature set is a practical model design; it is not evidence that a particular template is right for every company.
Judge runway against a milestone, not a calendar alone
Write the next milestone in measurable terms before deciding how much cash to raise. Define the metric, the target, the date and the evidence that will show progress. For example, specify a recurring-revenue level with retention criteria, a production release with a defined number of paying customers, or a regulatory submission accepted by the relevant authority. A vague goal such as “grow faster” cannot tell you whether a funding round bought enough progress.
Then calculate cash needed to reach that milestone in each scenario. The amount should reflect the burn profile while doing the work, not today’s burn multiplied by a guessed number of months. If the milestone requires a sales team, a second engineering squad or a new market launch, schedule those costs in the months they begin.

Time fundraising before the runway becomes critical
CRV’s August 18, 2026 guide recommends opening a fundraise with 12 to 18 months of runway remaining, estimates three to six months from first contact to close, and suggests sizing a round for 18 to 24 months of post-close runway toward a specific milestone. These are CRV’s investor recommendations and market-sensitive guidance, not a universal rule or a guaranteed timeline. A company with highly predictable revenue, unusual access to capital or a different financing instrument may face a different process.
Use your own observed conversion cycle, investor preparation time, diligence workload, legal review and closing mechanics. If a previous round took five months, a three-month assumption is not conservative. Keep a contingency for a delayed close, a down round, a smaller-than-planned check or a decision to pause the process. The contingency belongs in the funding plan even if it does not appear as spend in the base case.
Estimate how much funding to seek
A practical estimate can be expressed as:
Target raise = cash required to reach the milestone + financing-period burn + contingency − usable cash available for that plan
Calculate the first term from the month-by-month forecast, including the cash floor you refuse to breach. Calculate financing-period burn from the case you expect while raising; a fundraise can consume executive time and delay sales or product work. Choose the contingency based on the company’s volatility, collection concentration, hiring difficulty and market uncertainty, and disclose the assumption rather than presenting it as a universal percentage.
For an illustrative example, suppose a company has $1.2 million of usable cash, forecasts $1.9 million of operating cash need to reach a defined product-and-revenue milestone, expects $300,000 of additional burn during a five-month raise, and sets a $250,000 contingency. The indicated raise is $1.25 million: $1.9 million plus $300,000 plus $250,000, less $1.2 million. The figures are deliberately hypothetical; replace them with your reconciled cash flows and documented milestone plan.

More capital can support a larger plan but may increase dilution, fixed costs and pressure to pursue an unproven strategy. Use burn efficiency without inventing a “healthy” number
There is no source-backed universal healthy burn rate for all startups. CRV frames healthy burn as spending that produces proportional growth and discusses burn multiple as an efficiency lens:
Burn multiple = net burn ÷ net new annual recurring revenue (ARR)
Define the period and currency consistently. Net burn should cover the same months used to measure net new ARR, and the ARR change should be genuinely incremental rather than a reclassification. A deteriorating multiple can signal that hiring or acquisition spend is outpacing durable growth; an improving multiple does not prove the company is safe if cash collections are late or a large bill is imminent. Use the metric alongside runway, retention, gross margin, pipeline quality and the milestone forecast.

Compare plans on the variables that change the answer
When choosing between a slower, self-funded plan and a faster, funded plan, compare the same six dimensions:
| Axis | Questions to answer |
|---|---|
| Cash availability | What money is cleared and spendable today, and what is merely expected or restricted? |
| Burn level and direction | What is current net burn, what was the trailing three-month average, and is the latest month accelerating? |
| Revenue and collections | What happens if growth slows, a major customer pays late or churn rises? |
| Commitments | Which hires, contracts and expenses are unavoidable, optional or date-dependent? |
| Milestone path | How many months and how much cash are required to reach evidence that changes the company’s position? |
| Financing choice | How long will a raise take, what alternatives remain, and what happens if it closes smaller or not at all? |
Put the answers in a one-page decision sheet with links to the detailed model. This prevents a headline runway number from hiding a fragile collection assumption or an unapproved hiring plan.
Monitor runway as an operating control
Set a monthly close routine
- Reconcile bank balances and restricted cash.
- Classify each cash movement as operating, financing or transfer.
- Update actual collections and payments in the forecast.
- Recompute monthly net burn and the trailing three-month average.
- Compare actual burn and cash to the conservative, base and aggressive cases.
- Move the milestone date if evidence changes, and recalculate the funding gap.
Define escalation triggers
- Two consecutive months above the base-case burn plan.
- A major customer collection slips beyond the modeled date.
- Net burn accelerates after a hire or contract commitment.
- The cash floor will be breached before the expected financing close.
- The milestone requires materially more time or spend than originally forecast.
Assign an owner and an action to each trigger. Actions might include pausing optional hiring, renegotiating payment terms, reducing discretionary acquisition spend, seeking bridge financing or starting investor conversations earlier. A trigger without an owner is only a warning, not a control.
Common runway mistakes and how to correct them
Using gross burn in the runway formula
Problem: Gross burn ignores operating cash receipts and can overstate cash consumption.
Correction: Use net operating cash burn for the static calculation, while retaining gross burn to understand the cost structure.
Counting a signed term sheet as cash
Problem: Expected financing is not spendable until it closes and settles.
Correction: Exclude it from usable cash and show the prospective close as a separate financing event with timing and failure scenarios.
Extending today’s burn forever
Problem: A flat burn assumption misses scheduled hires, annual bills and changing collection patterns.

Best Value
Trusting one unusual month
Problem: A one-time payment or lumpy receipt can make runway appear dramatically shorter or longer.
Correction: Reconcile the item, retain the actual cash impact and use a labeled normalized view plus a trailing average for planning.
Using an average while burn is rising
Problem: A three-month average can lag an accelerating cost base.
Correction: Inspect month-by-month direction, weight recent months or model the scheduled increase directly.
Confusing revenue with collections
Problem: Booked or invoiced revenue may not arrive before payroll and supplier bills are due.
Correction: Model payment terms, delays, refunds and concentration in the cash-inflow line.
Raising for a time period instead of an outcome
Problem: “Eighteen months of runway” does not explain what the capital will prove.
Recommended Free Tools
Correction: Tie the raise to a dated milestone, its evidence standard and the downside plan if progress is slower.
A compact end-to-end example
Assume a software startup reconciles $900,000 of usable cash at the end of September. Its operating cash outflows were $160,000 in July, $175,000 in August and $190,000 in September; collections were $45,000, $50,000 and $55,000. Net burns were therefore $115,000, $125,000 and $135,000, producing a trailing three-month average of $125,000. The upward sequence matters more than the average alone.
The base forecast schedules a $20,000 monthly increase beginning in November for two accepted hires, a $90,000 annual insurance payment in December and customer collections that arrive 45 days after invoicing. The conservative case delays one large customer by two months and removes an uncommitted sales hire; the aggressive case assumes the hire starts in November and collections improve after a documented expansion contract. Each case shows the month ending cash falls below the company’s $300,000 operating floor.
Management then defines the milestone as reaching a specified recurring-revenue target with retention above its internal threshold by the following September. The raise decision uses the cash needed through that month, the modeled burn during a three-to-six-month financing process, and a contingency for the delayed-customer case. Investors receive the monthly bridge, assumptions, scenario comparison and evidence supporting the milestone rather than a single “runway” cell.
What a defensible runway package contains
- A dated bank and restricted-cash reconciliation.
- Monthly gross and net burn with unusual items explained.
- A trailing three-month average and a visible trend check.
- A 12-to-24-month monthly cash bridge, or longer if the milestone requires it.
- Conservative, base and aggressive cases with driver-level assumptions.
- A milestone definition, evidence standard and target date.
- A financing timeline that reflects preparation, diligence and closing.
- A funding calculation showing cash need, financing-period burn, contingency and cash already available.
- Named triggers, owners and actions for adverse variance.
That package lets founders, finance leaders and operators explain not only how many months remain, but what the company will accomplish, what could shorten the plan and when a financing decision must be made.
