Measure the old process, compare it with an AI-supported process over the same period, monetize only benefits you can reasonably attribute to the change, and subtract every implementation and operating cost. Use ROI (%) = (monetized benefits − total costs) ÷ total costs × 100, while reporting the period, scope, assumptions and uncertainty alongside the percentage.
Start with a workflow and a decision
A credible business case begins with a specific workflow and an outcome. Examples include preparing first-draft customer replies, classifying incoming requests, summarizing internal documents, generating code comments, or assisting a sales-research step. “Adopt generative AI” is not a measurable use case because it does not identify who does what, what output is expected, or what business result should change.

Write down the decision the estimate must support: whether to run a pilot, expand an existing deployment, replace a manual step, or stop an experiment. Define the population covered, the comparison period and the quality threshold. A finance leader may need a 12-month investment decision; an operations manager may need a four-week pilot decision. Both can use the same method if the scope is explicit.
Define the unit of value
- For service work, the unit might be a resolved case that meets a quality standard.
- For content or analysis, it might be an accepted deliverable requiring no more than a specified amount of rework.
- For sales, it might be an incremental opportunity that reaches a defined stage or produces contribution margin.
- For automation, it might be a completed transaction with an error rate below the existing process.
Do not count an output as successful merely because a model produced text. The unit must include the human and business acceptance criteria that make the output usable.

Record a defensible baseline
Measure the current process before changing it, or reconstruct a representative baseline from reliable operational records. Capture enough time to reflect normal variation in volume, staffing and task mix. The baseline should cover:
- Average and distribution of task duration
- Volume completed and demand pattern
- Quality, error and escalation rates
- Rework, remediation and approval time
- Cost per completed or successful outcome
- Relevant customer, revenue or service measures
- Staffing, software and other operating costs already required
Use the same definitions after deployment. If the old process measured a resolved case but the new process measures a generated draft, the apparent improvement is not comparable. Record the baseline period and the people, systems and task types included.
Separate leading indicators from financial outcomes
Task time, throughput and user-reported productivity are useful signals, but they are not automatically cash benefits. Gartner’s public research summary, published February 12, 2024, describes early productivity outcomes as leading indicators of future value rather than an immediate direct financial return. Treat those measures as evidence that may support a later financial calculation, not as revenue or payroll savings by themselves.
Run a bounded comparison
Compare the AI-supported workflow with the baseline while keeping the task scope and quality threshold consistent. A staged rollout, matched team or control group can help distinguish the effect of AI from seasonality, staffing changes, demand shifts or a simultaneous process redesign. The design should specify:
- Which users and tasks receive the AI capability
- Which tasks remain under the existing process
- What review and approval rules apply
- How long the observation period lasts
- Which outcomes are measured and how missing data is handled
Track adoption as well as technical availability. A tool that is licensed but rarely used cannot deliver the forecast capacity. Record prompts, model or product changes, training dates and policy changes that could affect results. Re-measure after material workflow or model changes because effectiveness varies with task type, user experience and operating conditions.
Use attribution cautiously
A before-and-after difference is not automatically an AI effect. Document other explanations, such as a new form, a change in demand, additional staff, a pricing change or an unusually easy task mix. If a control group is unavailable, report the result as an observed change associated with the rollout and show the attribution limitation in the assumptions.
Convert measured outcomes into money
Monetize only a benefit with a defensible connection to the workflow. The calculation should show the physical change first and the monetary conversion second.

For time savings, multiply verified time saved by an appropriate staff-time cost, then state how the freed capacity will be used. The Australian National AI Centre puts the key condition plainly: “Time saved only delivers value if it’s redirected to useful work, such as serving customers, improving quality or growing the business.”

If employees use the time to handle additional profitable work, the value may be based on the incremental contribution from that work. If headcount, paid hours and output do not change, the result may be a capacity improvement rather than realized cash savings. Do not describe every saved minute as avoided payroll.
Lower errors and rework
Estimate avoided rework, remediation, refunds, escalations or compliance handling from a measured change in error outcomes. Include only costs that the organization would otherwise incur. A lower model error rate is not a financial benefit if human review still catches every error and the review process remains unchanged; in that case, the relevant gain may be review time or throughput.
Higher throughput or service quality
Value additional completed work only when demand exists and the organization can serve it without adding equal costs elsewhere. For service quality, connect the measure to an established outcome such as retained customers, reduced churn or fewer escalations. Avoid assigning a monetary value to a satisfaction score unless the organization has a defensible relationship between that score and financial results.
New or improved revenue
Use measured incremental contribution, not an unsupported top-line forecast. Deduct delivery, support, distribution and other variable costs from additional sales. OECD research notes that calculating ROI for new AI-enabled products, services or business models can be harder than assessing efficiency or cost savings because attribution and future demand are less certain.
Build the full cost model
Include one-time, recurring and evidence-gathering costs. The exact categories depend on whether the business buys a product, configures a service or builds an application.

| Maintenance | Monitoring, prompt or workflow updates, model changes, incident response and support |
| Measurement | Instrumentation, evaluation, data collection, analysis and reporting |
OECD and AWS guidance both emphasize that reliable data gathering and measurement consume resources. Excluding that work makes a pilot look cheaper than it is. Allocate shared costs using a stated method, and avoid counting the same employee time both as a benefit and as a cost.
Calculate ROI, payback and cost per outcome
For a defined period, use:
ROI (%) = (monetized benefits − total costs) ÷ total costs × 100

Report complementary measures when the percentage hides important timing or operational detail:
- Payback period: the time required for cumulative benefits to recover the investment.
- Cost per successful outcome: total cost divided by outputs that meet the acceptance standard.
- Benefit per active user or task: useful for comparing adoption patterns, provided the denominator is consistent.
- Capacity released: hours or work units, kept separate from cash savings until redeployment is evidenced.
Illustrative calculation
Suppose a team processes 10,000 cases in a quarter. A bounded comparison finds that AI assistance reduces handling time by 6 minutes per case while quality remains at the required threshold. The team verifies that 700 of the released staff hours are redirected to additional billable work, producing $42,000 of incremental contribution. It also avoids $8,000 of documented rework. The quarter’s incremental costs are $18,000 for usage and licenses, $12,000 for integration and training, $6,000 for review and monitoring, and $4,000 for measurement, for total costs of $40,000.
Monetized benefits are $50,000, so ROI is ($50,000 − $40,000) ÷ $40,000 × 100 = 25% for that quarter. The 6-minute reduction on all cases is not itself a $ value; only the verified redeployment and avoided rework enter the benefit calculation. This is an illustrative method, not a benchmark or expected result.

Use scenarios and sensitivity testing
Most early estimates contain uncertain adoption, outcome lift and cost assumptions. Show at least three cases:

Change one assumption at a time to find the break-even point. Useful variables include active-user rate, tasks per user, time saved, quality-related rework, contribution per additional outcome, model usage price and review time. Label forecasts as assumptions and measured values as observations. Do not reuse another organization’s percentage as a forecast for your own business.
Interpret published survey figures correctly
OECD’s 2025 SME survey, based on data collected in 2024, found that among surveyed SMEs using generative AI:

These are shares reporting a type of benefit, not ROI rates. OECD states that respondents were not asked about the magnitude of benefits, so the percentages cannot be used as a guaranteed result or a business-specific benchmark.

Compare candidate use cases consistently
When choosing among workflows, score each candidate over the same period and with the same categories. Consider:

- Expected monetized benefit and the evidence supporting it
- Total implementation and operating cost
- Adoption effort and degree of workflow change
- Quality, reliability and human-review requirements
- Time to value and uncertainty of attribution
- Security, privacy, compliance and operational risk
- Strategic or learning value when immediate financial return is not measurable
A use case with a lower near-term ROI may still be rational if it produces reusable data, improves a critical capability or enables a product that cannot be tested another way. Keep that strategic rationale separate from the measured financial return.

Counting all time saved as savings
Problem: The calculation multiplies every minute by salary and calls the result cash savings.
Fix: Identify the work that absorbs the released capacity. Count incremental contribution, avoided paid hours or another evidenced financial result; report the remainder as capacity.
Using perception as proof
Problem: A survey saying employees feel more productive is reported as revenue or reduced payroll.
Fix: Keep self-reported experience separate from measured time, quality, volume and financial outcomes.
Leaving out lifecycle costs
Problem: The estimate includes a subscription but omits integration, data preparation, training, review, maintenance or measurement.
Fix: Build a cost register before calculating benefits and assign owners to recurring costs.
Comparing against a weak baseline
Problem: An AI forecast is compared with an unmeasured or outdated process.

Fix: Establish a representative baseline using the same outcome definitions and task scope.
Attributing every change to AI
Problem: Seasonality, staffing or demand changes are ignored.
Fix: Use a control or staged rollout where feasible; otherwise document alternative explanations and reduce confidence in attribution.

Problem: A single ROI number omits period, scope, assumptions and uncertainty.
Fix: Publish the formula, input table, scenario range, payback and measurement limitations together.
Review the estimate as the workflow changes
ROI is a management measurement, not a permanent property of a model. Recalculate after changes to prompts, models, source data, task mix, staffing, review rules or adoption. Monitor quality and incident rates alongside financial outcomes so a lower cost does not conceal a decline in service or compliance.
Keep an evidence log containing the baseline, comparison design, raw measures, conversion rates, cost assumptions, approval decisions and dates. That record makes the next estimate faster and shows which assumptions were measured, changed or disproved.
